Geschätzte Lesedauer: 7 Minuten Herzlich willkommen zum Vertriebsfunk! Heute geht es um ein Thema, das leider oft zu kurz kommt. Nämlich das Gebietsmanagement im Vertrieb. Wenn du dich oder dein Team fragst, warum genau diese Kunden besucht werden, und die Antwort lautet: "Die kenne ich halt", dann läuft etwas falsch. Folglich ist das der teuerste blinde Fleck im Mittelstand. Deshalb lass uns das Thema Territory Management heute ganz genau klären. Was ist richtiges Gebietsmanagement im Vertrieb? Im Kern geht es um eine einfache Sache. Du bearbeitest eine feste Zahl von Kunden so gut wie möglich. Dadurch nutzt du das Potenzial voll aus. Zunächst musst du dafür aber wissen, wie viele Kunden in deinem Gebiet sind. Fehlt dir diese Zahl, haben wir bereits das erste Problem. Außerdem müssen wir hier direkt zwischen Pull und Push unterscheiden: Pull (Reaktiv): Die Kunden ziehen an dir. Es kommen Anfragen rein. Folglich reagierst du nur darauf. Push (Proaktiv): Du kümmerst dich ganz aktiv um den Markt. Deshalb gehst du gezielt auf die Kunden zu, die du gewinnen willst. Als Account Manager musst du der echte Chef deines Gebiets sein. Schließlich trägst du die volle Verantwortung. Jede Stunde beim Kunden ist eine wichtige Investition. Daher überlege dir genau, wo du deine teure Zeit einsetzt. Dabei gilt stets ein klarer Grundsatz: Fokus schlägt Fläche. Folglich ist es besser, wenige gute Kunden anzugehen, als wahllos durch das Gebiet zu fahren. Kenne dein Potenzial für das Gebietsmanagement im Vertrieb Die Kernfrage lautet immer: Was ist eigentlich unser Markt? Wie viel Potenzial steckt in deinen Zielkunden? Darüber hinaus geht es hier nicht nur um den reinen Umsatz. Vielmehr zählen auch der echte Deckungsbeitrag oder harte Stückzahlen. Wenn du zum Beispiel Technik verkaufst, musst du wissen, wie viele Anlagen bald erneuert werden. Zudem baut sich dein Umsatz aus drei klaren Säulen auf: Bestand: Was wird immer wieder gekauft? Hier liegt oft das größte Potenzial. Deshalb musst du diesen Bereich besser nutzen. Inbound: Was kommt an echten Anfragen rein? Neugeschäft: Was holst du dir aktiv im Markt dazu? 3 Strategien für dein Territory Management Wenn du dein Gebiet planst, reicht es nicht, nur nach Postleitzahlen zu fahren. Schließlich brauchst du eine klare Struktur. Daher zeige ich dir hier drei gute Wege für deine Vertriebsgebiet Planung. 1. Die clevere ABC-Analyse (Account Management B2B) Vergiss die alte ABC-Analyse, die nur auf den Umsatz schaut. Stattdessen bewerten wir nach Umsatz und Potenzial: A-Kunden: Viel Umsatz und viel Potenzial. Hier musst du dich intensiv kümmern. B-Kunden: Wenig Umsatz, aber viel Potenzial. Oder eben viel Umsatz ohne neues Potenzial. C-Kunden: Wenig Umsatz und kein Potenzial. Um diese Kunden solltest du dich folglich gar nicht mehr kümmern. 2. Die Potenzial-Matrix für dein Gebietsmanagement im Vertrieb Hierbei setzt du das Potenzial ins Verhältnis zu deinem aktuellen Aufwand: Goldmine: Hohes Potenzial, aber du machst dort noch wenig. Hier liegt dein Wachstum! Festung: Hohes Potenzial, aber schon stark genutzt. Deshalb musst du hier nur verteidigen. Ernte: Wenig Potenzial, aber gute Umsätze. Hier erntest du clever ab. Wüste: Kein Potenzial. Schließlich musst du diese Kunden loslassen. 3. Profi-Tipps für die Vertriebsgebiet Planung Diese Methode hilft bei schweren Märkten. Dabei schaust du, wie stark die Kunden wachsen können und wie gut du an sie herankommst: Priorität 1: Leicht erreichbar und hohes Wachstum. Hier musst du sofort ansetzen. Priorität 2: Schwer erreichbar, aber hohes Potenzial. Das ist deine Zukunft! Dennoch werden diese Kunden oft vergessen, weil die Akquise hart ist. Priorität 3: Leicht erreichbar, aber kein Wachstum mehr. Das sind deine Lieblingskunden. Nutze diese Kontakte trotzdem clever als Türöffner für neue Leads. Die 4 Ebenen für dein Gebietsmanagement im Vertrieb Aus diesen Matrizen kannst du vier klare Stufen ableiten. Somit baust du einen guten Arbeitsplan auf: Strategie (Tier 1): Maximale Zeit. Dafür brauchst du einen eigenen Plan pro Account. Wachstum (Tier 2): Klare Strategie für den Ausbau. Hier holst du dir das Wachstum. Wartung (Tier 3): Hohe Effizienz. Folglich investierst du wenig Zeit und nutzt oft digitale Wege. Abgabe (Tier 4): Diese Kunden gibst du an Partner oder den Innendienst ab. Das Würth-Prinzip: Marktdruck durch harte Vertriebsgebiet Planung Ein sehr spannender Ansatz ist das Würth-Prinzip. Zunächst bearbeitet ein Verkäufer ein Gebiet für ein bis zwei Jahre. Danach wird das Gebiet einfach halbiert. Allerdings behalten beide Verkäufer das gleiche Ziel für den Umsatz! Warum klappt das? Weil in den meisten Gebieten noch massig Potenzial schlummert. Oft wurde dieses Potenzial nämlich ignoriert, weil man lieber zu den Lieblingskunden gefahren ist. Dadurch entsteht massiver Druck auf den Markt. Zudem zwingt es die Verkäufer, neue Kunden aktiv anzugehen. Die 6 häufigsten Fehler beim Gebietsmanagement im Vertrieb Vermeide unbedingt diese klassischen Fehler. Sie kosten dich nämlich viel Geld und Zeit: Zu viel Komfort: "Ich kenne mein Gebiet" ist keine Strategie. Oft sind Verkäufer zu lange bei Kunden ohne Potenzial. Reaktive Arbeit: Wer am lautesten schreit, wird bedient. Das sind aber meist nicht die besten Kunden. Falsche Sympathie: Du besuchst Kunden, weil du sie magst. Stattdessen solltest du nach Potenzial gehen. Kein Plan: Wer keinen Plan hat, reagiert nur. Und das ist immer teuer. Pipeline verwechseln: Eine volle Pipeline bringt nichts, wenn die Deals ewig liegen bleiben. Daher zählt nur echte Qualität. Zu spät messen: Wenn du erst im Herbst merkst, dass Zahlen fehlen, ist es meist schon zu spät. Meine Top-Tipps für dein Territory Management Nutze die Methode "Karten neu mischen". Das bedeutet, du gibst die wichtigsten Accounts gezielt an deine besten Verkäufer. Schließlich schließen diese die Deals am sichersten ab. Dadurch steigt dein Umsatz sofort enorm an. Arbeite außerdem mit kluger Arbeitsteilung. Trenne den direkten und den indirekten Vertrieb. Setze zudem Telefonverkäufer ein, um Termine zu machen. So hältst du deinem Außendienst den Rücken frei.
