Episode Description: Lead, Manage, and Hold People Accountable We often ask executives on the leadership team to include in their role or job description the term "lead, manage, and hold people accountable" or LMA. One of first questions we get from the team is, "aren't those just different ways to say the same thing?" Absolutely not. In this three part series we are going to talk about the difference between leadership and management, and then delve into how the combination of both creates accountability in an organization. In episode 21 we will start by talking about Management. There are 5 qualities of a good manager. A good manager keeps expectations clear Good managers make sure no one is ever surprised. That way they know exactly what their job is and how to get it done to a satisfactory level at all times. This means keeping track of everything from Quarterly Rocks to Weekly Scorecards is a managerial responsibility. A good manager communicates well To manage you need to understand. To understand you need to be able to both express and listen. Stephen Covey said it best with "seek first to understand, and then to be understood." A good manager has the right meeting pulse A meeting pulse is a regular schedule of meetings that keeps the right circles connected and an even exchange of dialogue up, down, and throughout your organization. That doesn't mean tons of useless update meetings that waste everyone's time. That means Level 10 meetings that help you solve issues and make forward progress with every second of the weekly meeting while taking time to consider the strategic goals quarterly and annually. A good manager has quarterly conversations Plain and simple. Talk the talk. People in your organization need to know where they stand. They need to hear how their performance measures up. Likewise, so does a manager. Having healthy, regular conversations (notice how I didn't say "fitness report" or "evaluation") is what keeps different tiers of the organization aware of each other's expectations and observations. A good manager rewards and recognizes A manager doesn't always get to be a buddy. Sometimes it's their duty to privately report to an employee about a real and critical problem. By the same token, a manager has the responsibility of noticing and publicly rewarding people who display the values the company wants to encourage. Need More Help? In this three part series we are going to talk about the difference between leadership and management, and then delve into how the combination of both creates accountability in an organization. In episode 21 we will start by talking about Leadership. There are 5 qualities of a good leader. A good leader creates a clear direction This means that a good leader provides two things: a compelling vision for the organization and the opportunities for the team to achieve that vision. In EOS we use a Vision / Traction organizer to help achieve that, but in any company a good vision is a key component to success.   A good leader provides their team with the necessary tools   The specifics of what tools your team needs is going to be very much tied to your industry but could include resources, training, technology, new people, or just plain time and attention. If your team has a deficiency in any of those prime areas, they will find themselves struggling to achieve. A good leader lets go of the vine Delegate and Elevate. We say it all the time for a good reason, it's important. Letting go of the vine (or in some cases the death grip) is what lets businesses scale in a meaningful and fulfilling way. We consider delegation to be one of the 5 primary leadership abilities for several reasons, not the least of which is that a good leader has taken the time to put in place people to whom they know they can delegate. A good leader acts with the greater good in mind Plain and simple. Walk the talk. Leaders do what is best for the company, not just what is best for them.   A good leader takes time for clarity A good leader knows that they need time to work ON the business. Too many leaders get weighted down with the ins and outs of the daily grind. They forget to take time to take a "clarity break" at a coffee shop or even in their own office. When your organization is having problems, take 15 minutes with a pencil and paper and just sit and think for a bit about the strategic choices you could be making. Episode Description Too often we see leadership teams from businesses of all shapes and sizes fall into what we call the "doom loop". That's when the team gets stuck talking ABOUT an issue instead of actually solving it. We all know what the result of this is: useless meetings in which people drone on about their opinion, argue, and eventually tune out and end up checking email. However, there is another possible culprit: the "talk about" agenda item. A "talk about" agenda item is when a meeting has a poorly defined agenda item that invites everyone the room to express their varying opinions and ideas on the topic. This leads to chaos, and very rarely to the solving of the original issue at hand. Today we talk about the 3 questions that put a sharpened point on any meeting agenda item: who are you? What do you need? Can you say it in a sentence? Through these 3 questions we identify who put the item on the agenda, why exactly, and what their definition of a solution looks like.
