又是一年的结束，也是一年的开始，每到这个时候，很多公司都会组织年终述职。 在述职中，有些公司或部门，业绩不达标，来不及彻底复盘，就又开始着手公司级、部门级、个人级的目标规划，不少更是先签完来年的绩效责任书，再言其他。 然而，大量教训已一再证明：只有条分缕析后的大干快上，才是开局的最佳打开方式。 比如，针对述职中未达成的目标，应先找出差距并分析原因，究竟是方向OK、能力不OK，还是能力OK、方向不OK，抑或是方向和能力都OK，业绩制定不合理。 而如果方向和目标都没问题，那么就可以断定问题出在人身上。 在一年之计，如何做好组织架构和人才的盘点，通过选人、识人、用人，把合适的人放在合适的位置，才能避免悲剧重演，继而成为被同行效仿的龙头。 一、排队形公司发展，0到1这个阶段，靠的就是创始人，正所谓老板强则企业强。 从1亿到10亿，则必须依靠一支能征善战的管理团队，唯有此，业务才能风生水起。深处这一阶段的公司，倘若组织和干部能力与业务的发展不相匹配，则会陷入“进五步，退四步半”的成长怪圈。 因此，人才梯队的建设，首先要做的就是人岗匹配，需要先解决错位或缺位的问题。一位民营集团公司的董事长招来一名前国有企业的总经理。 众所周知，民营企业快速灵活的应变机制与国有企业求稳的管理机制迥然不同。 市场风云变幻，需要变化在变化之前，本来应该通过各种灵活的方式，不断孵化新业务，但这位前国企高管履新后，第一把火就宣布大小事全部上会，而且会开完，决策却仍旧没有定论；第二把火就是开启全面预算制度，在此之前，该民营企业的业务负责人甚至连预算为何也不清楚，无奈上有政策，只能通过“弄虚作假”蒙混过关。 企业尚处小步快跑阶段，就被强行关进一个铁笼子，结果可想而知。 所以管理不是追求完美，管理的更高境界是当下在这座山上，就唱这座山上的歌。目前，企业是什么体量，最适合这块业务的打法是什么，一家初创公司，总想步BAT的后尘，注定难有作为。3年时间里，这名空降高管在新旧业务上均无突破，最终业绩不升反降，令新东家相当不满。 后来，在第三方机构的帮助下，双方通过沟通协商，找到了最终解决方案。 自此，这名高管只分管该企业的传统业务，这一板块在野蛮生长后，已经具备了规模效应，也需要更多规范化的经营手段。 各归各位，双方释然，又经过2年的彼此适应与考验，企业感到人超所值，空降高管也不用再为不擅长的新业务而殚精竭虑，重拾自信后，激发出强大的斗志，全情投入进每天的经营管理中。 与错位相对，企业缺位的问题更加普遍。 在前华为全球招聘负责人、百森创始人冉涛接触的一家企业中，老板直接冲上去做了经理，投入巨大精力后，既有业务虽然日臻完善，但创新业务却始终止步不前。 做不出新业务，该企业转而谋求并购新项目，结果也亏得一塌糊涂，皆因干部中没有能人。 与冉涛交流的另一家企业负责人更是在例会上直言不讳地说：近期，我之所以频繁走南闯北，拜访客户，根本原因还是公司无人可用。 企业要成长，除了一把手要不断升级，更上一层楼，还要做好干部的“补位”工作。冉涛首创的445模型，第一个“4”，便是将企业管理划分为四层站位（管理职级）： 决策层，负责制定战略； 总监层，负责战略执行；经理层，负责业务运营；主管层，负责业务实操。 每名职级管理者皆有所对应的职责。 如果决策层缺位，组织就会群龙无首，业务注定难以做大做强；总监层缺位，战略无法拆解成目标、关键任务和联动协同，蓝图再振奋人心、创新再好、变革再强也无人可落；经理层缺位，即使把握住机会，却不能做好团队和高效体系建设，单一模块的业务照样无法批量复制；主管层缺位，企业极易赢在格局，却会因实操能力太差而输在细节。在冉涛的公司百森对4000多名管理者的测评中，站位正确者不足5%。 队形都没有排好，就急于参加战斗，结果肯定不达预期。 2020年初，王兴在内部发起阅读一本名为《领导梯队》的书籍，借此启动“领导梯队培养计划”，目的就是为了打造一支更所向披靡的铁军团队。 二、找对人 战队搭建完毕，接下来就到了任用人才的环节，真正实现让能力配得上职责，构筑起企业自己的胜任力模型。 4层站位（管理职级），清晰勾勒出一幅干部进阶的画像。 冉涛说：“当你还处于主管层时，你的任务就是把事情搞定，在单一模块做到任务的落地和执行，拿到结果。华为内部一直讲，板凳要坐10年冷。”“有了基本功，就要突破技术单点，进行通盘考虑，以一个manager的视角施行全面管理。” “做好了，继续往上走，面对一个全新的业务，从0开始打造，做到1，总结出规律，再指导别人一步步怎么做，这是总监层要做的事。” “所以，如果你没有成功过，就不要去讨论战略，只有打过胜仗的人，才能成为决策管理层中的一员。人的格局、胸怀就是这样一步步成长起来的。”“谈完4层站位，再看4项能力。” “现在企业面临的普遍问题是战略严重不足。四项能力中的战略能力，就要求我们的干部一定要有高层视角，关注战略。站在经理层，要想总监层的战略是什么，站在总监层，要知道决策层的战略是什么，并做好战略执行。因为谈战略，都是看未来，你今天做的事，都是为未来做准备，正所谓今天的投入就是明天的收益。”4项能力中，还有一项基本能力是人才队伍的建设。 “2005年，华为内部形成了一个机制。业务过硬的干部想做总裁，必须要先成为hr负责人。” “是否具备人才队伍建设能力是管理者和非管理者的最大区别，很多干部刚被提拔为管理者时，他不会教别人，看见下属不会干就直接上手，最后发现一个部门里，永远他最累，其他人都挺清闲。”所以，从一个管事的人到管人的人，就需要先在不同的hr平台上历练、进阶。 管理者的能力建设显然需要长期训练，必须在实践中不断刻意练习与迭代。 如果说445模型中，4项能力是App，那么5项素质就是操作系统，它被视为一名管理者的底色和价值。5项素质——主动性、概念思维、影响力、成就导向、坚韧性，是华为早期100位“领军人才”的共性凝结，由时任华为董事长的孙亚芳率先提出，作为华为人才的选拔标准，成为其良将如潮、人才济济的有力保障。 最近，业界的一大新闻，就是余承东在分管消费者业务的基础上，又要承接华为的云业务。 “从5项素质来看，余承东至少是4个3，1个2的管理者。” “主动性3级，概念思维还和任总有点区别，但2级绝对是有的，触类旁通。” 余承东承担手机业务前，还做过两件事，其中一件是负责华为的无线业务。 在他担任华为无线产品线总裁期间，华为这一板块进入了坐二望一的时代，位列全球第二，离行业巨头爱立信仅一步之遥。 11年，余承东开始负责华为终端业务线。 “在他之前，华为的干部都没做过To C业务，说实话，确实不太擅长，但老余接管后，华为手机一度超越苹果、三星，坐上全球手机行业的头把交椅。” 从To B 到To C，余承东承接的每一项业务，都能超越机构预期，如今再到To G，再创辉煌，指日可待。 再看影响力一项，“余大嘴”的封号声名远扬。 11年，辅一任职，余承东就公开表示，说“郭总这两年身体不好，把终端都给耽误了”。郭总何许人也，88年加入华为，跟随任正非创业，后成为任正非最信任的得力干将，华为现任轮值董事长郭平。 一石激起千层浪，但细细揣摩，如果不这么心直口快，确实难以不破不立。 “至于成就导向，3级。老余敢冒经过评估的风险，放弃为运营商定制山寨机，转而打造高端手机品牌。”这样的断臂求生，让华为mate7以一己之力，将国产手机提升至世界高度。 “坚韧性，自然无需赘言，面对美国釜底抽薪般的绞杀，硅芯片你不让我用，我就用云芯片。” “这样的超级战力，特别适合作为一把快刀，去解决各类难题，因此，如今，任正非又交给他一项重任，搞云去了，那么搞云和终端有什么关系呢，这两者的打通，又会是一次业界颠覆。” 2006年，华为将五项素质融入校园招聘中，创造出全球独一无二的集体面试法。 通过对真实场景的模拟，不断对事实本身进行挖掘，借此评价应聘者的5项素质。 惯常的一对一面试，很难洞察一个人，而华为的集体面试，因为不能预演，面试官就占据了绝对主动。 “但集体面试中，需要一位引导员，他要能在无领导小组面试的基础上，扮演好‘领导'的角色，把场给焐热，让每个活动环节转起来，这点难度非常大。” 而华为时期的冉涛，是公认的金牌引导员。 “当年我在面试官的引导课件里写得很清楚，每一步该如何进行，背后考察的是什么素质，我为什么要他做自我介绍，为什么要这么提问，都是有深刻用意的。做到无限接近现实场景，激发出真实的人性，让对方藏不住，装不了。”有了真实场景再造，华为集体面试法的另一个关键点是提问。 “为什么测评工具在国外大行其道，在中国却行不通。因为西方人有宗教信仰，宗教不许撒谎，但在中国，没有这种约束。以致，当应聘者拿到试题后，他可以讲真话，也可以讲假话，但只有讲真话，对应的测评结果才有效，那最终就落到了如何让应聘者讲真话上。” “我们当年的集体面试，最牛的地方是什么？我们可以用一套题，连续面试10组人员。按道理来讲，每组的题目应该换一换，否则会有泄题的可能。但我设计问题的初衷压根就不看你的答案是什么，我们想考察的是应聘者的思路。所以，即使有人问出通过者闯关成功的原因，对他是否通关也没有实质性的帮助，因为前后没有规律可循。” “后来，我们发现，这套方法，选拔新员工可以，选老板也同样适用。” “去年我就向一家知名投资机构分享了从投资人的角度，如何选择优秀的创业者。” 从一名大客户销售，到专业战略咨询师，依靠5项素质中达到2级的概念思维，冉涛第一个提出“像做销售一样去招聘，要把候选人当成自己的客户”。如此触类旁通，才使得3年内，他由一个“门外汉”迅速成长为华为全球招聘专家，主导了华为全球招聘体系的设计。 如今又走过3年，百森已成为华为系人力资源咨询领域中最大的团队，跑赢了别人20年拿下的成果，靠的还是由445模型所选拔出的超预期人才。 “当然，人才测评的方法是可以学的，还是那句话，掌握不了的方法，没用。” 三、用好人 管理的最高境界是人尽其才，如何从尖兵成长为将领，与企业相互成就、实现共赢，是每一位决策者管理路上的必修课。“通过445人才模型，把人的问题解决了，业务结果就有了，战略也被打通了，这才是四两拨千斤，管理中最省钱、省力的方式。”百森有关人才标准与要求的迭代，也在时刻进行。 冉涛曾做过一次反向验证。 创始人中规中矩，但所选的赛道大有可为，结果3年后以平价出售股票告终，这也再一次验证，人没选对，一切努力都白费。第一个客户在听完5项素质测评后，请冉涛对其公司员工进行评价。 历时3天，包括打扫卫生的阿姨在内，冉涛完成了对贵公司71名成员的评定。 由此得出4条结论： 第一，你们只有跟单，没有销售，公司的增长前景令人堪忧。 第二，公司的人数严重超标，至少有30%的工作是无用功。 第三，团队存在过度激励的问题。一个组织不是因为钱给够了，它的能力就能成长。第四，公司里的人都难当大任。公司负责人听后，心服口服。445模型就是在这样的实践中，历经不断提纯，变得越发精深。 “445模型，就是要找到ceo识人、用人的底层逻辑，借此破解华为从白手起家，到营收8588亿人民币的成功秘诀。”

A lot of mom and pop Crossfit gyms, and gyms in general are BLEEDING as they are facing closures and members leaving due to Covid. Not cool sis. OK OK OK we have our first official ally on the podcast this week! We had such a lovely conversation with this absolute ICON! Please enjoy this very very special episode!!!  

Cher (e) auditeur (trice), toi qui me demandais de résumer en un mot, ce que m’a apporté ce projet de podcast. Une réponse m’a d’abord sauté à l’esprit, presque évidente, le mot « Appartenance », en raison du sentiment d’être membre d’une communauté libre ou prête à se libérer, libre de ces complexes transmis de génération en génération ; de certaines séquelles de notre passé commun, certaines seulement pas toutes LOL, il y a des choses à ne pas toucher ,suivez mon regard... Ok OK Ok j’arrête la provoc ! je disais donc, une communauté libre des frontières géographiques, et surtout mentales, libre de choisir d’explorer son passé sans pour autant en être prisonnier ou victime, libre enfin de déterminer son futur.  Un futur qui semble plus prometteur à chaque nouvelle décennie mais qui tel un mirage, semble à chaque fois lui échapper, tellement l’ennemi est puissant, entendez ici par ennemi, les clichés durables et ceux qui les fabriquent, qui les protègent, qui les perpétuent ici et là-bas, qui prétendent ensuite les dénoncer, mais qui finissent par les recycler, les redésigner, les recycler afin de les recracher à nouveau. Bref…. Mais cher (e) ami (e), au final, c’est un autre mot, le mot RENCONTRE que je choisis pour répondre à la question. Je trouve que ce mot résume tout ou presque. Je me rends compte de combien vous m’avez apporté, avec ces plus de 200 milles téléchargements uniques, dont les 3/4 sur la version française. Des rencontres incroyables, de toute sorte, celles qui se sont concrétisées par exemple, par une écriture à 4 mains, celles qui ont été déçues malheureusement, et enfin, celle majuscules et marquantes. La rencontre avec Sandy Abenafrica en fait partie, un concentré d’énergie… J mais aussi, plus récemment cet été, la rencontre avec Elisa Prosperetti, que vous entendrez dans cette saison. Elisa qui m’a invité à intervenir dans son cours d’histoire africaine au sein de son université dans le Massachussetts aux États Unis. Ces rencontres, j’aurais voulu les citer toutes, mais c’est impossible, je me permets juste de parler de quelques-unes, comme, Virginie Loembe, Brazzavilloise à la passion contagieuse ; Olivier Tsakaka, un prince africain et français au Québec, Aissatou du podcast « Powerful african Woman » ; Roselyne Kiarie, grande fan et petite main du quiz d’été sur l’histoire africaine… et enfin une africaine passionnée, Ludivine de l’équipe Afro Initiatives. C’est donc autour de ce mot de « Rencontres » que s’organiseront les sujets de cette troisième saison. Des voyages en Sankofa autour des rencontres fortuites, improbables, incroyables, décevantes, malheureuses et surtout excitantes, telles que la rencontre entre musique et pouvoir, entre pratiques culturelles, spirituelles et cultuelles africaines et européennes, entre féminismes africains et d’ailleurs, entre littérature africaine et celle d’ailleurs et entre pratiques ancestrales africaines et celles d’ailleurs, le tout bien entendu, sur fond d’histoire. Ce thème de rencontre sera poussé encore plus loin, sous la forme d’un nouveau type d’épisodes au format spécial de temps à autre.

O ano de 2020 será cheio de trabalho para Gilberto Gil, de 77 anos. Em março, ele grava em Copenhague, no DR Koncerthuset, para disco e DVD, o show de seu mais recente álbum de inéditas, “OK OK OK” (de 2018). E em julho, junta-se a filhos e netos na Europa em “Nós, a gente”, um show “ainda em gestação” que deverá ter todos os Gil “que puderem ir para o palco”. Gil também é a estrela do documentário “Refavela 40”, de Mini Kerti, apresentado, na HBO (e está no streaming, na HBO GO). O filme parte do espetáculo de comemoração dos 40 anos do álbum “Refavela”, orquestrado em 2017 por Bem, filho do cantor, para investigar todas as conexões envolvidas na criação desse divisor de águas da música brasileira. A viagem de Gil à Nigéria em 1977, os blocos afro da Bahia, os bailes da Black Rio, Luiz Melodia, o reggae de Bob Marley... tudo isso se junta a entrevistas e imagens de arquivo de variadas épocas, mais gravações do show “Refavela 40” na Concha Acústica do Teatro Castro Alves, em Salvador, e de um reencontro de Gil com músicos que participaram do disco. Refavela é um álbum de 1977 do cantor, compositor e músico Gilberto Gil, pelo selo Phonogram, da trilogia RE, que se refere aos álbuns: Refazenda (1975) e Realce (1979). O 2º Festival Mundial de Arte e Cultura Negra (FESTAC 77) em Lagos, Nigéria reuniu 50 mil artistas afrodescendentes e da diáspora negra, dentre eles o artista Fela Kuti, que influenciou Gil na sonoridade afrobeat e juju music. Houve também a influência do funk americano; do reggae; dos blocos carnavalescos baianos Ilê Aiyê e Filhos de Gandhy, que propunham a reafricanização do carnaval; e do Movimento Black Rio. Assim como Refazenda, que revisitou suas raízes nordestina, o álbum Refavela surge com a ideia de revisitar suas raizes africanas. A canção "Babá Alapalá" reúne os orixás em um assunto de ancestralidade africana . "Balafon" é sobre o instrumento de mesmo nome que Gil ganhou de presente da Nigéria, a música tem a fórmula de compasso em 3/4 e é reconhecida pela estrutura poliritmica.

Hvad er bedre end et nyt afsnit af Dårligdommerne? Et afsnit på næsten to timer selvfølgelig...! Ole Bornedal står bag afsnittets film - nemlig "Fri os fra det Onde". Det er drama, komik og en thriller, hvor man selvfølgelig går ud og hyrer nogle af Danmarks bedste skuespillere, ik? Næ næææææ, i stedet ansætter man Lasse Rimmer, "Aqua" Lena Nystrøm og Polle fra Snave til at spille filmens tre hovedroller - for det er jo en pisse god ide. Næsten som da George Lucas hyrede Mark Hamill, Harrison Ford og Carrie Fisher til at være med i Star Wars. OK OK OK, den analogi var langt ude og all is not lost, men Bornedal kan i hvert fald kneppe sig selv, for Fri os fra det onde er ikke en god film. På trods af lidt tekniske problemer fik vi afsnittet i hus, og her er det altså Dårligdommerne afsnit 46... God fornøjelse.
