Graham Duncan (@GrahamDuncanNYC) is a longtime investor and author of a legendary essay on reference checking: https://grahamduncan.blog/whats-going-on-here/ He was interviewed by Village Global co-founder and partner Ben Casnocha (@bencasnocha) during a special masterclass for Village Global founders and friends of the firm. Takeaways:- Be aware of how your own mindset and mood affects your analysis of a candidate as well as how it impacts how the candidate shows up in the interview. For example, you might be anxious and stressed yourself and that makes the candidate nervous — you may end up experiencing them as nervous, but in fact you are the one that has created that dynamic in the interview.- Ask the candidate: “If you were hiring someone to fill this role, what criteria would you use?” When someone is particularly good, they are skilled at capturing the essence of what makes someone good at it. This also lets you see how they respond without initial priming and framing.- The ideal reference check call should take longer than you might think (e.g. 45+ mins). You sometimes need to wear them down over a long period of time before they open up about their real concerns.- If you aren't aware of or can't imagine the downside of working with this person, you haven't done enough reference checking.- Ask: “How strong is your endorsement of Jane on a scale of 1-10? (If they answer 7, say actually sorry 7s are not allowed, 6 or 8? Duprat, Entrepreneur, Healthcare Practitioner, and Host of the Healthcare Entrepreneur Academy podcast, talks about how best practices for others might not necessarily work the same for you. Here, you'll hear his personal story on how blindly following by-the-book strategies can backfire greatly. As entrepreneurs, knowledge can only progress when paired with a critical mind. EPISODE HIGHLIGHTS Jason acquired a book called "The Who: The A Method for Hiring" in hopes of solving his hiring problems. Unfortunately, the contents weren't 100% what he hoped for. When ingesting information, you have to be critical and analyze what does and doesn't apply to you. The book mentions a 4-Step Process geared more toward hiring employees, while the nature of Jason's business is more of working with contractors. What piqued Jason's interest the most was the "Reference Interview" portion, which he found counter-productive. Applicants will always mention references that are heavily biased in their favor. Jason recently hired a contractor who talked a big game but couldn't deliver what he promised, wasting plenty of resources in return. References wouldn't badmouth their acquaintances at the risk of burning bridges. In certain states, companies can even get sued for badmouthing past employees. Hire multiple people for small projects and choose the best person to keep working with moving forward. 3 KEY POINTS What works for others might not necessarily work for you. Reference-Checking is a waste of time as references will always be biased in the applicant's favor. Hire people on a short-term basis and gauge their performance from there. In the past, hiring managers using a telephone to solicit feedback from job references yielded a low, 50% return rate. Today, online reference tools and surveys boast a reference return rate of 85-90%! For job seekers, this makes furnishing quality referrals to potential employers a necessity. “Feedback is accumulated by various ways,” says guest expert, Ray Bixler. Metrics evaluated by employers include the number of references a job seeker offers, how long it takes an applicant to enter the reference names and what feedback the references supply. Job seekers can improve their results by being prepared with complete information about their references and entering the information as soon as the prospective employer sends the email. Tips for Job Seekers: Meet with your references to ask their permission to use their name and to let them know what is expected of them. Have your references ready in advance, as the reference process is moving ahead in the hiring process; sometimes references are requested before the first interview is granted. Give five references, with at least two being former managers. Fill out an employer’s reference request completely, and as soon as possible after receiving it. Remember, a prepared reference has time to think about all the great things you have done!
