Most mainstream media outlets have spent the last several years convincing Americans that a recession is either here or just around the corner. But according to tech analyst Ray Wang and category design pioneer Christopher Lochhead, the real story about the US economy looks very different from what we are being fed. In a recent episode of Disrupt TV, the two thought leaders broke down the actual data behind American economic growth, the rise of AI-driven entrepreneurship, and a new investment program that could reshape generational wealth in this country. So get your mind in a different place, and hey ho, let's go.   Record Business Starts Signal a Thriving US Economy Despite relentless recession predictions from commentators and media personalities, Americans are starting new companies at a record pace. More than 5.6 million business applications were filed in 2025 alone, with over 400,000 new companies being created every single month. This level of entrepreneurial activity has not been seen in the modern era. Layoffs are also at historic lows, GDP is still growing, and inflation has come down from 4.2% in May to 3.5%. Initial unemployment claims have recently fallen to their lowest level since 1969. Meanwhile, prediction markets like Kalshi and Polymarket have dropped recession odds from around 28 to 30% in April to just 4 to 11% today, showing that people putting real money on the line do not believe a recession is coming.   AI Is Creating a New Class of Entrepreneur The rise of artificial intelligence is fundamentally changing who can build and run a successful business. Small teams of two to three people are now executing at a level that previously required thirty or more employees. This shift from knowledge worker to what Lochhead calls a “creator capitalist” is fueling much of the new company growth happening across the US economy. Ray Wang noted that we are beginning to see ten-person companies generating hundreds of millions in revenue, and the trend is only accelerating. As an example, the former CEO of Kirkland and Ellis, the largest law firm in the United States, left to launch an AI-first law firm called Irving with just twenty people. This signals a profound restructuring of professional services and virtually every other industry, driven entirely by AI innovation.   Trump Accounts Could Close the Wealth Gap One of the most underreported developments in the US economy is the launch of the Invest America program, commonly referred to as Trump accounts. Every child born in America can now receive a $1,000 federal contribution into a protected investment account that grows through an index fund until the child turns eighteen. Family members and friends can contribute up to $5,000 per year into these accounts and receive a tax break for doing so. The math behind compounding returns is striking. A child who receives $5,000 per year from birth to age eighteen, invested in the S&P 500, could have approximately $250,000 by their eighteenth birthday. Michael and Susan Dell have already pledged $6.25 billion to give $250 to twenty-five million American children aged ten and under, making it the largest charitable investment gift in American history. Lochhead believes this new model of charitable investing, giving gifts that compound over time rather than providing temporary relief, represents a powerful and lasting solution to economic inequality. In 1974, a psychologist named Elizabeth Loftus showed a group of people a film of a car accident. Afterward, she asked half the group one question: how fast were the cars going when they hit each other? The other half got the same question with a single word swapped: smashed instead of hit. The smashed group estimated higher speeds. Same film. Same crash. One word.   A week later, everyone came back and answered a new question: Did you see broken glass? There was no broken glass in the film. The smashed group remembered it anyway. One word inside one question changed what people reported seeing. Then it reached back and rewrote what they remembered. Somebody did this to you this week. A question steered your answer, and you never noticed. Last week, I showed you that your brain cannot refuse a question. You hear one, you start answering, whether you agreed to or not. This week is the other side of that power. If every question forces an answer, then how the question is built decides which answer you get back. Questions have an anatomy. Almost nobody looks at it. Before we're done, a motorcycle taxi in Bangkok is going to show you what a question built right can find.  Let's get into it. ===== Every question you ask carries three things, whether you put them there on purpose or not. It carries assumptions, the things it treats as already settled. Ask "Why did the launch fail?" and you've ruled the launch a failure before anyone speaks.   It carries scope, the range of answers it permits. "Coffee or tea?" permits exactly two answers. "What should we drink?" opens the room.   And it carries a load, the specific words that steer the answer. That's what "smashed" did. Nobody in that study felt steered. The steering is invisible to the person answering, and most of the time to the person asking too.   Once you see the parts, you can take any question apart. Take "why did the launch fail?" one more time: it assumes failure before anyone answers, its scope is only explanations, and "fail" is the loaded word doing the steering. Hold on to that one; we'll rebuild it later. Let's start with the ones built to do damage. The worst question in business "That presentation was fantastic, wasn't it?" That's a tag question: a statement dressed up as a question, built so every answer is closed off except agreement. The person asking isn't really asking, not in any way that risks hearing something different. They're collecting a signature. When lawyers use them in court, it's called leading the witness. When managers use them in conference rooms, it's called alignment. Tag questions did damage for years at HP, in the design reviews, every product went through before customer briefings. One review was for a prototype, one of our first laptops in what's now called the "thin and light" category. The product team wanted to lead that category without straying too far from what already sold. That's the tradeoff tag questions live in. Nobody wants to sound negative about it. So the pushback arrived dressed as agreement: "We'll still have four USB ports, right?" You don't get thin and light with a case full of legacy ports, and the designer knew it. I watched the exasperation cross his face. Before it became a battle, I stepped in and rebuilt the question: "What's the right mix of ports for this segment, and why?" Then: "Have we tested that mix with the target customers?" The answer came back fast. "No need. We know what the customer wants." I nearly smacked my forehead. One rebuilt question had uncovered the real problem, and it wasn't ports. It was an untested assumption sitting in the middle of a flagship product plan. That's what tag questions cost you. The entire point of asking a question is to get information, input, or ideas. A tag question collects compliance instead. Enough of them, and people stop bringing you anything you don't already believe. The two kinds of good questions Real questions are split into two categories: factual and investigative. A factual question retrieves information. How many units did we sell last week? You may not know the answer, but you know exactly how to get it: one phone call. Factual questions keep the world running. They just can't uncover anything because they only retrieve what somebody already knows. An investigative question can't be answered with a yes, a no, or a lookup. It's divergent: more than one correct answer exists, so the person answering has to go investigate. You felt this difference last week. "What is half of thirteen?" is a factual question. "How many ways could you answer: what is half of thirteen?" is an investigative question. One is arithmetic. The other is the one that a classroom answered thirty-two different ways. Socrates built his entire way of teaching on investigative questions, pushing every student past "I've heard it said that..." until they could say what they themselves thought, and why. The first step toward knowledge, he insisted, is admitting yours is incomplete. So here's the definition I've worked from for years. A great question makes the other person genuinely think before they answer, and it surfaces an insight that had been eluding them. Both halves matter. The first half costs you real effort. The second half is the payoff: you see something you've been looking at for years and never actually seen, and it surfaces possibilities you'd never have found on your own. How to build one How I build them is with four moves, in the order I use them. You already watched three of them work in that design review. Strip the answer out. Read your question and find the smuggled conclusion. "Right?" and "wasn't it?" come off first. Then the buried assumptions. "Why did the launch fail?" becomes "what happened when we launched?"   Open the exits. If it can be answered with yes, no, or a single lookup, it's factual. That's fine when information is all you need. When you want discovery, rebuild it until more than one correct answer exists. The rebuild is usually small. "Should we do this?" becomes "what are the ways this could work, and what are the ways it dies?"   Weigh every word. This is Loftus's lesson. "How do we make this cheaper?" and "what happens if we triple the price?" point at the same product, and they will never produce the same ideas. There is no neutral wording. Every word carries load, so choose it deliberately instead of inheriting it.   Aim it where nobody is looking. If you can already predict the answer, the question is just decoration. Point it at something unexamined: the assumption everyone stopped checking, the customer nobody ever talks to. A great question should surprise you.   What a well-built question uncovers Late 1994, Bangkok. Half an hour stuck in traffic, twenty-eight minutes until a critical meeting. At eighteen minutes, I gave up, jumped out of the limo, and hailed a motorcycle taxi. 125ccs of terror, flat out through the heat, my briefcase clutched to my chest. Somewhere between the tuk-tuks, I started thinking about the machine underneath me. Cheap, efficient transportation. The streets were flooded with them. And on the other side of the world, Harley-Davidson was selling motorcycles as big-ticket luxury. A product that began as cheap transportation for the American working man had become a premium item that people waited months for. In that evolution, somebody had to ask a question like this: What if we stop trying to make this cheaper and go the other way? Everything needed to see that opportunity had been lying in plain sight for decades, waiting for someone to ask for it. That's the payoff of this craft. The next discovery in your business is probably sitting in an assumption nobody's checked in years, waiting on the right question to find it. Practice Exercise: Before your next meeting, write down the one question you most need to ask, exactly as you'd naturally say it. Then take it apart on paper. What does it assume? What answers does it permit? Which words are steering, and in what direction? Rebuild it with the four moves and ask for the rebuilt version instead. Pay attention to what comes back that the original never would have surfaced. Motivating people is not about shouting slogans, pushing harder, or demanding enthusiasm on command. Real leadership motivation comes from building relationships, shaping culture, and creating a work environment where people can motivate themselves. For leaders in Japan, Australia, the United States, Europe, and across Asia-Pacific, this is now a central management challenge. Post-pandemic teams expect trust, flexibility, psychological safety, and career development, not command-and-control supervision. The leader's job is to know people deeply enough to understand what drives their effort, loyalty, creativity, and pride. How do leaders motivate people without forcing motivation? Leaders motivate people by creating the right environment, relationship, and culture for self-motivation to emerge.Telling someone to "be motivated" is about as useful as yelling at a plant to grow faster. In organisations from Toyota and Rakuten in Japan to global firms like Microsoft, Salesforce, and Unilever, the best leaders understand that motivation is personal. Some people want mastery, some want recognition, some want autonomy, and others want security, promotion, purpose, or belonging. The leader's role is not to manufacture motivation like a factory output. It is to remove friction, clarify meaning, and connect individual aspirations with company goals. Do now: Stop asking, "How do I motivate my people?" Start asking, "What environment would help each person motivate themselves?" Why do managers fail to really know their people? Most managers only know their people at a surface level because they are busy, task-driven, and overly dependent on formal reviews. They may know job titles and KPIs, but not the person behind the role. Many leaders interview team members when they first take over a department, then slip back into meetings, deadlines, dashboards, and performance reviews. In Japanese companies, multinational regional offices, startups, and SMEs alike, this creates a polite but shallow relationship. The manager knows what people do, but not why they care, what frustrates them, what they value, or where they want to go. Performance reviews rarely reveal this because employees often protect themselves in formal settings. Do now: Replace one purely transactional check-in each week with a genuine conversation about work, goals, interests, or career direction. What is an "innerview" and how is it different from an interview? An innerview is a gradual, trust-based way of understanding a person from the inside, not a one-off managerial interview. It happens through casual, authentic conversations over time. An interview is usually structured, scheduled, and often linked to hiring, onboarding, or performance management. An innerview is different. It may happen over coffee, lunch, a short walk, or a relaxed conversation after a meeting. The leader has intention, but not manipulation. The aim is to understand what matters to the team member so the leader can help them succeed. This matters in post-pandemic workplaces where retention, engagement, hybrid work, and career mobility are constant issues. Do now: Build a habit of small, natural conversations. Do not turn curiosity into interrogation, and do not use personal information as leverage. What questions help leaders understand employees better? Leaders should start with factual questions, then gradually move toward deeper causative and values-based questions. Trust determines how deep the conversation can go. Factual questions explore background: where someone grew up, studied, travelled, worked, or developed interests. These are not checklist questions; they should surface naturally. Causative questions go deeper: why they chose a career path, why they left a previous company, why a hobby matters, or what kind of work gives them energy. Values-based questions are deeper again, touching pride, regret, mentors, resilience, fairness, ambition, and contribution. In cultures with strong privacy norms, including Japan, timing and tone matter enormously. Do now: Use three levels of curiosity: facts for context, "why" questions for motivation, and values questions only after trust exists. Why are values so important in leadership motivation? Values reveal whether a person's deepest drivers align with the leader, the team, and the organisation. Without values alignment, motivation becomes fragile and short-term. A person may accept a job for salary, title, brand prestige, or convenience, but they usually stay engaged because the work connects with something deeper. That may be craftsmanship, customer impact, learning, family security, social contribution, professional pride, or loyalty to colleagues. Leaders who understand these values can assign work, give recognition, coach performance, and discuss career paths more effectively. Leaders who ignore values often rely on money, pressure, or fear, which rarely builds sustainable performance. Do now: Ask reflective questions such as, "What work are you most proud of?" or "What advice would you give someone going through a tough patch?" How can leaders avoid sounding manipulative when getting to know staff? The difference between care and manipulation is intention, or what Japanese leadership thinking might call kokorogamae. People quickly sense whether a leader is genuinely trying to help or merely trying to use them. If a manager asks personal questions to extract productivity, employees will feel it. If the manager asks because they want to create common ground, understand aspirations, and support career growth, the relationship strengthens. Time, place, and occasion are critical. A rushed corridor question before a deadline is not the same as a thoughtful conversation over coffee. Leaders need patience. They should not force intimacy, overstep privacy, or convert every conversation into a management tactic. Do now: Check your intention before every deeper conversation. Ask yourself, "Am I trying to help this person grow, or simply trying to get more out of them?" Final summary Motivation is not a speech, slogan, or performance-review checkbox. It is the result of leadership trust, cultural design, and personal understanding. When leaders know their people beyond job descriptions and KPIs, they can create conditions where employees choose to bring more effort, ownership, and creativity to the work. The practical leadership shift is simple but demanding: move from interview to innerview. Learn facts, explore causes, understand values, and hold every conversation with the right intention. FAQs Can leaders really motivate employees? Leaders cannot force motivation, but they can create the conditions where motivation becomes more likely. That means building trust, clarifying purpose, removing obstacles, and connecting work to personal goals. What is the best way to understand employee motivation? The best way is through consistent, casual, trust-based conversations over time. Formal reviews help with performance tracking, but deeper motivation usually emerges through natural dialogue. Why are values-based questions sensitive? Values-based questions touch identity, pride, regret, ambition, and belief, so they require trust. Leaders should build up gradually through factual and causative conversations first. Is this approach relevant in Japan? Yes, especially because trust, intention, and relationship quality are central to effective leadership in Japan. The idea of kokorogamae reinforces the importance of sincere purpose behind the conversation. Quick actions for leaders Schedule more informal one-on-one conversations. Ask fewer checklist questions and more thoughtful "why" questions. Listen for values, not just tasks and complaints. Avoid rushing trust. Use what you learn to support career growth, not to manipulate output. A few months back, there were statements about SSRIs and increase violence in youth. Not true and I found a well written article explaining what a government official said and what is the factual, data based findings. I'll have that linked below.  What I want to do is share with you the process of evaluating a medication so that you know the benefits and possible side effects so that you can make an informed choice.   The basic questions are:   What is this drug and why do I need it? Specifics on how much to take, when and with or without foods or liquids. What are the known side effects and when should I be concerned? Are there foods, drinks, vitamins, herbals or other things I should not take with the medication? How do I quit or stop taking the medication? There are some meds that you have to be weaned off of or you might experience harsh withdrawal symptoms. In 2005, the BBC launched an ambitious public history project called The People's War. It aimed to collect and preserve the memories of those who lived through the Second World War, inviting the public to share their experiences online. This was long before today's social media platforms, and the scale of the response was remarkable. By the time the project closed in 2006, over 650,000 contributions had been submitted. Although the site is now frozen in time, it remains a wonderful resource filled with small, personal vignettes of the war — stories that might otherwise have been lost. It's something I've dipped into myself many times over the years. My guest for this episode is John Willis, who was the BBC's Director of Factual when The People's War project was launched.
