Carolyn Kopprasch: ... And I'm Carolyn Koppraschch. Courtney Seiter: This is the Buffer CultureLab podcast. Carolyn Kopprasch: Where we're slightly obsessed with creating happier, more human work. Courtney Seiter: In episode 3, Carolyn and I talk about workplace perks, and totally geek out about offices with cereal bars before diving into what perks really say, or don't say about workplace culture. Then you're gonna hear from someone a little different, Dr. Sasha Wright. She's a professor of ecology at FIT. She shares some incredible theories about gender in the workplace, and why science tells us diverse teams accomplish more. One fun topic that I thought might be neat to get your thoughts on is startup perks. Carolyn Kopprasch: Mm-hmm (affirmative). Courtney Seiter: We've got some specific ones at Buffer because we are remote and distributed. But I also love the experience of going into like a fancy tech start-up office, and gawking at all the cool stuff they have. Have you ever had the chance to do that? Carolyn Kopprasch: Gawking at the cereal bar. Courtney Seiter: Yes, the cereal bar is specifically what I'm talking about! Carolyn Kopprasch: Really? Courtney Seiter: Yes, where have you seen one? Carolyn Kopprasch: You and I are too similar. I can't remember, but I remember being ... I'm not gonna be able to think of the name of the company, but an agency in San Francisco had a bomb cereal bar. Courtney Seiter: Yes, I saw one at Moz. They've got like a whole wall of candy, and like a whole wall of cereal. I was very, inordinately impressed with this. Like the amount of money it cost to do that, compared to the amount of impressed I was, was way out of proportion. Carolyn Kopprasch: Hey, that's why you have multiple perks. Some things mean more to some people than others. Courtney Seiter: Yes ... So I often wonder, and we don't have the answer to this; it's probably like some historical thing. How did it come to be that start-ups are the ones that ushered in the era of all these crazy perks? I guess maybe it's just that they had the freedom to do it. Carolyn Kopprasch: I do think ... On the one hand, maybe start-ups have more money. Courtney Seiter: Yeah. Carolyn Kopprasch: Or are more comfortable burning through money on things that aren't necessarily scalable or profitable. Courtney Seiter: Yeah ... No, that makes sense. Carolyn Kopprasch: More than that, I think potentially an interesting question about perks in general, and especially start-up perks, is like what the point is. Courtney Seiter: Yeah. Carolyn Kopprasch: I mean, it's a little bit controversial, I think, to talk about perks. You know, there's some things that are there for your comfort or convenience or happiness. Courtney Seiter: Mm-hmm (affirmative). Carolyn Kopprasch: And how many of those are also sort of designed to keep you at your desk. Courtney Seiter: Yeah. Carolyn Kopprasch: You know, like having lunch prepared and available is incredibly generous ... Courtney Seiter: Definitely. Carolyn Kopprasch: ... And amazing, and super helpful on people for hassle and money, and all these things ... But it also means that you don't leave the building, and you potentially go back to your desk in 25 minutes instead of 55 minutes. Courtney Seiter: Yeah. Carolyn Kopprasch: I think some of the bigger ones, like Facebook and Google, and things like that have like breakfast, lunch, and dinner. Courtney Seiter: Oh wow. Carolyn Kopprasch: They'll do your laundry, and they will like send someone over to walk you dog ... Courtney Seiter: What? Carolyn Kopprasch: ... All these things that feel like they're incredibly beneficial to you, and helping you out. Courtney Seiter: Yeah ... At what level are you outsourcing your life so you can be at work all the time? Carolyn Kopprasch: Exactly, yeah ... So I think there is probably a balance there. I remember, I think it's Facebook, has dinner, but only at a certain hour. Like you can't just squeeze in at 5. Dinner doesn't start until kind of late. I don't know, I think there's some question around like where the right line is there. For sure, some people would rather be at their desk and working ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... But potentially, that's a bit of a question mark on how much of a decision you get to make on that front. Courtney Seiter: Yeah, I'm just thinking about dinners. You know, people with families might want to spend dinner with their family. Or you might want to, you know, go on a date. I don't know, just do something that is more indicative of some sort of work-life balance. Carolyn Kopprasch: Right, and I think the fact that, I mean, if they said you have to stay for dinner, that's totally a different story. Courtney Seiter: Yeah. Carolyn Kopprasch: Even making it available does potentially send the message that, you know, some people are here working late. You know, does that potentially cause you to feel like an outsider if you're not doing that? I don't know. Courtney Seiter: Definitely, yeah. I just finished this book called "Disrupted". It's a little bit controversial, I'm guessing, but it's by a gentleman who spent some time at Hubspot as one of the older people there, then wrote like a little bit of a tell-all about it. Carolyn Kopprasch: Yes, I saw an article about it. Courtney Seiter: Really? Carolyn Kopprasch: Yeah. Courtney Seiter: He had quite the response to the candy wall, in specific. I think his thought process was this can be like a little bit of a panacea for people. Like instead of getting more money, they're getting the candy wall, and like what kind of trade-off is that. Carolyn Kopprasch: Yeah, I think you just hit the nail on the head. Like I think, probably, what matters more than what perks there are, is how well aligned are the perks that are available ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... Aligned with what people in the organization want out of them. Courtney Seiter: Yeah, and perks can't mask a culture that has issues. They can enhance a culture that feels healthy. Carolyn Kopprasch: Yeah, totally. I don't know. There's a little bit of a question of making the decisions for people. Like Buffer, for example, covers healthcare for full time teammates. I love that, and I would rather have ... Courtney Seiter: Me too. Carolyn Kopprasch: ... Buffer do that than pay me that extra money. I potentially would not get the same level of care. I can't actually make that decision about what I would or would not do, because I'm not in that situation. Courtney Seiter: Yeah. Carolyn Kopprasch: I personally prefer that, because then it's one less thing I have to think about. I don't have to find my own healthcare. I don't have to deal with all that stuff. Some people might not feel that way. You know, where does that ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... Fall in the, you know, making decisions for people. How optimized do you allow it to be. I mean, do you just offer some things across the board? If that's not interesting to you, too bad, that's an expense that comes out of the company, and that impacts you anyway. Courtney Seiter: Mm-hmm (affirmative). Carolyn Kopprasch: Versus, you know, if you don't participate, do you get more salary in other ways. Courtney Seiter: Yeah, that's a good one. Especially with things like, you know, kegs in the office. Not everyone is interested in that. Not everyone wants to drink, or is able to drink. Carolyn Kopprasch: Yes.. Courtney Seiter: Can they fully participate in a culture where that is one of the bigger perks? I don't know if that's one of the bigger perks anywhere, but it does seem to come up a lot. Carolyn Kopprasch: It does ... I think that's kind of the quintessential example of the like Silicon Valley bro type start-up culture. Carolyn Kopprasch: Then like a ping-pong table. Courtney Seiter: Yeah ... So I've worked in an office where like we had a little bit of that going on. Carolyn Kopprasch: Me too. Courtney Seiter: Like you could sort of, you know, drink ... Not like any time during work. You probably couldn't roll in at 8 am and crack a beer. That might be weird ... But it was very lax in that regard. At first, I was very blown away by it in a great way. I was like oh my gosh, this is so cool. I can't believe we get to work this way. Then, the longer you're there, you see the ways that it can become weird, and the ways people can get themselves into a lot of trouble with it. You start to realize oh, this is why, you know, HR exists. This is why corporate companies have really strict policies about these things. Stuff happens, and it's bit of a slippery slope, I guess, with that one in particular. Carolyn Kopprasch: Yeah, I have also been in an organization where there was like, you know, very encouraged Friday afternoon beer time. Courtney Seiter: Yeah. Carolyn Kopprasch: I personally never saw that ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... Put into anything that made me or anyone else uncomfortable, to my knowledge. I do definitely hear you on the front of like, you know, I personally drove home from that job ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... So I didn't usually participate. I don't know, that was such a small expense in a big picture that it wasn't something that I spent any energy on. Courtney Seiter: Yeah. Carolyn Kopprasch: That's a good example of one where, you know, is that really the best thing for the teammates, and is that your decision to make. Or is it, if they want it, should you provide it even if it's not necessarily the healthier, or more productive, or more beneficial thing? Courtney Seiter: Yeah. Carolyn Kopprasch: I don't know. Courtney Seiter: Yeah, I was gonna say maybe these perks are easier to put together than like, you know, a family leave plan, or a vacation plan, because they're just like a little bit simpler. Now that we're getting into this one, it seems really complex. I guess maybe you could just say there's a keg and that's the end of the policy. Like not really seeing it through to its potential conclusions. Carolyn Kopprasch: Yeah, I feel like every topic that you and I talk about, all we do is phrase like so many more questions. I guess that's why, to your point, HR exists because these things are not simple. Courtney Seiter: This is the podcast with no answers, only questions. Carolyn Kopprasch: I know, I know. I will say, of all the perks that I've ever heard, one of the ones that impressed me the very most is Google's ... Oh gosh, I don't know what they call it. It's basically like if you pass away while you are working there, then they take care of your family. I should have looked it up. I don't remember the specifics, but they take care of your family in an incredible way, if you ... Courtney Seiter: Wow. Like pay the salary, or pay benefits? Carolyn Kopprasch: Something like that, yeah, for a surprising amount of time. Courtney Seiter: Oh wow. Carolyn Kopprasch: Like years. Courtney Seiter: Yeah, wow that's incredible. Carolyn Kopprasch: Yeah, and that one, that's really different to me. That is a perk that is a game changer. Courtney Seiter: Yeah ... Yeah, I think that and maybe some of the more like inventive family leave policies that are coming online. I've read that now that millennials are getting a little bit older, having kids, facing different life issues; maybe that's like where perks will go from here. We've gone in our lifespan from being like, “Oh cool. There's a keg and cereal!” to “Huh, what's gonna happen when I have kids? How will my family be provided for?” Maybe it's just a natural progression as start-ups get older, and their work forces get a little bit older. Carolyn Kopprasch: That's an interesting question. Are you suggesting that millennials were the ones making decisions when it was beer and cereal, and now we're the ones making the decisions ... Courtney Seiter: Yeah, my broad stroke implication there is that millennials tend to be the ones running these companies. Like I'm thinking of Mark Zuckerberg, who is quite young, and started Facebook so early. Carolyn Kopprasch: ... But now has a baby. Courtney Seiter: Exactly, yeah. It's like the natural progression of life leads to sort of think about different things as you get a little bit older. ... Maybe. Courtney Seiter: But I think that we can all agree: Candy bar, yay. Carolyn Kopprasch: Yeah, I'm all for the candy bar. Courtney Seiter: I think we were really lucky that we were distributed, and had to be really thoughtful and deliberate about the perks. We couldn't just sort of say like oh, whatever everyone else does is what we'll do also. We had to say, what works for a distributed company? What will make us feel connected and make us feel good even though we're all really far apart and living different lives? It's really cool to see the way they've progressed. I love our perks. I read so many free Kindle books, thank you Buffer. Carolyn Kopprasch: Yeah, me too. Thank you, Buffer. Yeah, to your point about being distributed, it's almost more like you have to be more intentional about it ... Courtney Seiter: Yeah. Carolyn Kopprasch: ... Because we can't ... We had opportunity to say okay, what perks are actually relevant to our values, as opposed to what's sort of thing that comes to mind, and is the most obvious. We have a value of focusing on self improvements, so we designed perks around that. Reading, and exercise, and health and wellness. You know, for a while we issued everybody a Jawbone app to track sleep and steps, and that I think is catching on a little bit more. I think especially because it was such an obvious choice in relation to our values. As opposed to perks being mostly around what's cool, or what makes the office look cooll when you walk in. Courtney Seiter: Yeah, yeah, it makes a huge difference. [music] In this next segment, we're talking with Dr. Sasha Wright, and I'm super excited about this. She's a plant biologist and a theoretical ecologist, so a little bit outside of our normal tech circle. She's committed to addressing ecological problems through research and education. She's conducted field research from the Serengeti National Park, to tropical dry forests in Panama. She currently ecology and biology at FIT, a fashion school in Manhattan. Welcome, Sasha. Sasha Wright: Thanks, Courtney. Courtney Seiter: So excited you're here. You've got quite the varied background. FIT is a long way from the Serengeti National Park, bit of a different make-up. I read that FIT has an 85% female student body. What is that like in your day to day work there? What's the culture like in that environment? Sasha Wright: It's really about the relationships I have with the students. The students, you know ... Let's see, I was kind of looking back at my course rosters for the semester to get a sense of really what are the numbers in my classroom. Courtney Seiter: Mm-hmm (affirmative). Sasha Wright: I have 98 students this semester in four classes, which is a lot. That's a heavy teaching load ... Courtney Seiter: Man. Sasha Wright: But 10 are men. Courtney Seiter: Oh wow. Sasha Wright: Which is nothing. I've never had that before. Other than that, the diversity is also just incredibly high at FIT. I think that's a Manhattan thing. I also hadn't ever taught in Manhattan before. I have, let's see, I have 20% of my students are Black, and 25% of my students weren't born in this country. You know, so they're not international. They're mostly not international students who are kind of studying abroad. Instead, they just weren't born in this country. Their families have come here since then. It's just super diverse. It's incredibly diverse and it's not necessarily diverse in terms of gender. You know, with only 10 males students in four classes, it's homogeneous in terms of gender. Just not homogeneous in the way that you usually see in most classrooms. It comes up in lots of different ways. All of that diversity comes up in lots of different ways. You know, another thing that I do to try to integrate all of this diversity of backgrounds is I don't lecture in a traditional way at all. I will often ... Really, the way all of my class time is I'll present maybe three to five slides of information about something. Courtney Seiter: Mm-hmm (affirmative). Sasha Wright: Then I'll probe them with a question, or I'll probe them with a conversation that they need to have in smaller groups. Then, I'll come around the room. My classrooms only have about 25 students in them, which is great. I'll come around the room and I'll talk to all of them. There's really no way to check out ... Courtney Seiter: Yeah. Sasha Wright: ... Because I'm gonna be there talking to you, asking you what you think in a couple minutes. Courtney Seiter: That's smart. Sasha Wright: Which is great because they don't check out. They are sometimes, while possible reluctant to get excited about the material right off the bat, often super surprised by how interesting it is. It is, biology is so interesting. Courtney Seiter: You make me want to learn more about biology. I have no doubt that you would be an amazing professor. Just reading your bio and background, all that enthusiasm really comes across. Then there's this other piece I read of yours that I honestly have not been able to get out of my head since I read it. This is a Medium post that you wrote, that I will be sure to link to in the show notes very prominently. In this post, you write about kind of why it felt really important to you to be a science professor at a predominantly female school. Why you do that work. You write that you took the job to model a new way of being professional. I'd love for you to explain what you mean by that. Sasha Wright: The modeling being a different type of professional, for me, is about you know ... So have you ever read the book "Teaching to Transgress"? It's by Bell Hooks. Courtney Seiter: Yes. Sasha Wright: She talks about this completely different style of classroom as like a revolution. Sasha Wright: I was lucky enough that when I was an undergrad, that was just the way it was done. I went to a school called Beloit College in Wisconsin. Every class I was in was, you know, like this. It was a place where I was given some information, and then given space to explore ideas. My own ideas, through little experiments, or through conversations, or through, you know, student led discussions, or whatever it was. It was very student led. Only recently, actually a student from mine, from Bard College, recommended "Teaching to Transgress" to me. I read it and I was like, it resonated with me so hard because these were the things that I just was lucky enough ... In my mind, that's just the way a classroom was supposed to be. Sasha Wright: When she talks about it, she's like this is a revolution. Changing from being a individual at the front of the classroom who delivers content to a bunch of, you know, hierarchically lower recipients ... Sasha Wright: ... Is the patriarchal way to teach. Anything other than that is a revolution. I find that obviously very empowering. Also, just better, it's so much better. Courtney Seiter: It sounds like more fun, also, in addition to being revolutionary. Sasha Wright: It's so much more fun. That's another thing that I think people underestimate. Is that once the students are saying their own ideas, their own versions of the ideas. Even chipping the surface of taking ideas about biology and ecology, and rehashing them. Or rephrasing them in their own words, with their own spin on it. The second a student is doing that, teaching is fun. It turns into like the most stimulating thing you can be doing. Courtney Seiter: A lot of your Medium piece goes into gender. How male students speak to each other, and maybe to you, versus how female students do that. I read a lot of varying advice there, a lot of blog posts and think pieces on the internet these days, around how women should speak in the workplace. Specifically words like “sorry”, and “just”, exclamation points, probably smiley faces and emojis. Your post goes into that, and you have a very unique take on how women should speak. Or how people should tell women to speak in the workplace. I'd love to hear you speak about that a little bit. Sasha Wright: ... And also how men should speak. Courtney Seiter: Yeah, good point, can't forget the men. Sasha Wright: I want to boss the men around (laughs). To be perfectly honest, I'm totally all over the place on this. On the one hand, when I was talking about it in my piece, I was really explicitly talking about email. Sasha Wright: On the one hand, I definitely go back and re-read all of my emails. Say them to myself in my head. I say them like out loud in my head before I send them. Sasha Wright: I try to say them the way I would read them, if someone else was sending them to me, right. Courtney Seiter: Sure. Sasha Wright: I try to evaluate whether or not I'm actually communicating the amount of emotion I'm trying to communicate ... Courtney Seiter: It's hard. Sasha Wright: ... Because sometimes I just like put in way too many exclamation points. I do, and it's not that I shouldn't, or I should. It's that when I go back and I re-read that, I'm like whoa, I didn't mean to be yelling. Then, if i re-read it, it feels like maybe I was yelling. Courtney Seiter: Oh, good point, yeah. Sasha Wright: I think probably that's the first thing, right, is that we all should re-reading our emails. I honestly, you know, I see this from colleagues across the board, you know collaborations at other schools, and other research projects I'm working on. Where it's like two exclamation points and two question marks. If you think about that ... Courtney Seiter: Whoa, that seems like a lot. I would be frightened. Sasha Wright: Yeah, if you re-read that and you saw what that sounds like in my head, I don't think you meant to do that. Courtney Seiter: Unless something's on fire. Sasha Wright: Yeah, right. You know, honestly, I learned to do that in grad school. I learned to re-read my emails, and make sure I wasn't ... And I initially learned it because someone told me, you know, you're a woman, don't put so many exclamation points in your emails. Courtney Seiter: Oh wow. Sasha Wright: It communicates something that's too ... Loose isn’t the right word ... Too cheery, or like too cheerleader-y. Courtney Seiter: Yeah. Sasha Wright: That you aren't, and you want to be taken seriously. I learned how to do that in this one context. I don't agree that I don't want to be a cheerleader sometimes. Sometimes I do. Courtney Seiter: Sure. Sasha Wright: I do agree that I don't want to be yelling at someone, like accidentally. Of course, every category of email also is going to be slightly different. When a student's asking for a letter of recommendation. They're like “Sasha, I just wanted to give you another reminder, I thank you so much for doing this ... Sasha Wright: ... Like it's coming up, it's one week from now it's due. If you need anything else from me, let me know.” Versus: “You haven't turned in my letter of recommendation yet. Please do it as soon as possible.” It's like whoa, that's just not working for me. Courtney Seiter: Yeah, that letter of recommendation is gonna take a drastic turn now. Sasha Wright: Right ... So I definitely side on the side of more enthusiasm, and just more nice. Just be nice. Courtney Seiter: Yeah ... And your overarching kind of point in the Medium piece, which I loved, was the idea that we tend to do things in the traditional, masculine fashion. Maybe because we think that's what get things done. Your point is there's no causation. Sasha Wright: Right. Courtney Seiter: There's only, this is the background we've experienced. This is what we perceive to be normal. Maybe the "feminine" way will get much better results. Sasha Wright: Yeah. Courtney Seiter: We just don't know yet. Sasha Wright: Right, totally. You know, that's just generation to generation. Like your mentors teach you how to do, your mentors and you experience teach you how to act in the workplace. If all your mentors are men, it's just a sampling error. Courtney Seiter: Yeah. Sasha Wright: That doesn't mean that's the only way to be. Courtney Seiter: I love that. Reading that was very revolutionary for me. I think about this a lot. At Buffer, where I work, we talk about how we communicate. We're big users of just, and sorry, and thank you, and many exclamation points. Sasha Wright: Yeah. Courtney Seiter: We've had some people say you're really doing women a little bit of a disservice. When they leave this company, they will have a way of speaking that isn't in accord with the rest of the world. I don't know what to say to that. I feel like it does work for us, and it is a way to get things done. We've only seen good things come out of communicating with kindness and positivity, so I don't want to stop. Sasha Wright: I have maybe something that might hopefully be helpful. I went to school at a super liberal, very feminist liberal arts college, Beloit. Sasha Wright: I remember when I graduated, I was mad. I was like ... So the social atmosphere at Beloit was very female dominated, but also a place for everyone to explore their ideas. If you were being kind of old fashioned, even, in your interpretation of gender, or diversity of any kind ... Sasha Wright: ... People would pretty quickly like call you on it. Courtney Seiter: You got schooled. Sasha Wright: Yeah, and when I left, you know, I had a job. I took two years before I went back to grad school. I remember being mad. I remember getting out into the workplace and thinking oh wait, sexism still exists. Courtney Seiter: What a day that was. Sasha Wright: I was like, you know, again, it's sampling bias. As I went through my four years of college, I thought the world changed. Courtney Seiter: Yeah. Sasha Wright: ... But it was just that I was in a place that was different. Courtney Seiter: ... But you were in college. Sasha Wright: I got back out into the world, and I was like oh shoot, okay. This sexism thing still exists. I remember being mad. Why would they at Belloy trick us all into thinking that this is the way that the world works, and then just dump us out into the world. It's not like that, and now I have to deal with that ... Courtney Seiter: Oh my gosh. Sasha Wright: ... With the kind of like loss of empowerment, and loss of that culture. Courtney Seiter: Yeah. Sasha Wright: Which I think is really similar to what you're describing with these women who leave Buffer, right? Courtney Seiter: Mm-hmm (affirmative). Sasha Wright: Who leave Buffer and are like, “oh the world doesn't appreciate my sorries and justs.” Here's what I came to. It's actually awesome, because what you do is you seed the world with a whole bunch of people who know what they want to fight for. Sasha Wright: They might be alone in a community now, instead of surrounded by a whole bunch of people who are exactly the same as them, but once you've modeled it for them for four years, and shown them how awesome it can be ... Sasha Wright: ... They're gonna go out and actually fight for that. That's gonna change the world. Courtney Seiter: Yeah, it has to start somewhere. Sasha Wright: Yeah. Courtney Seiter: I hope that we'll be seed planters. All the students of your class maybe will be, too. Sasha Wright: I hope so. Courtney Seiter: You also talk about in this piece, one of my favorite topics to discuss, which is crying at work. Sasha Wright: Mm-hmm (affirmative). Courtney Seiter: Let's talk about crying at work. It's often seen as very feminine behavior, and a lot of workplaces frown upon crying at work. I've cried at every single job I've ever had. I imagine I will continue to do so (laughs). Sasha Wright: Yeah. Courtney Seiter: Yeah, I'd love to hear your thoughts about crying at work. I would love for you to share a little bit on that. Sasha Wright: You know, if you're a person who's cried at work, you're like yeah. We've got to talk about this, because it's so ... You know, usually when I've cried at work, I don't think I've ever, well ... I don't think I've ever cried at work because I was sad. I cried at work because I was frustrated. Courtney Seiter: Yes, yes, 100% yes. Sasha Wright: There's that side of that, which is like the person who's crying. Then, you know, I also empathize with the person who is standing there with the person crying. Courtney Seiter: Can be awkward. Sasha Wright: I think what I've struggled with, in terms of actually doing this differently, is actually two parts. Often, it's a student crying in my office because of something, whatever it is. There's, you know, I first struggle with like, the first step is how can I communicate that this is totally fine, and it's normal. I cry a lot, too, and there's really nothing to be ashamed of. Courtney Seiter: Yeah. Sasha Wright: That's like the first thing, is like just saying that. Then, the second thing is kind if like very, you know, efficiency related. Which is like how and when can we move on to the next step ... And get back to what we were working on? Courtney Seiter: This is totally normal, but approximately when will it be over? Sasha Wright: I think that's what people are thinking, right. Courtney Seiter: Oh yeah. Sasha Wright: You know what, if that's what people are thinking, then we're in good shape. Courtney Seiter: Yeah, yeah. That's healthy. Sasha Wright: Like it's totally okay with me that you're crying, right. Then just like how do I communicate to you that it's okay for you to walk away, but it's also okay for you to stay. Courtney Seiter: Yeah. Sasha Wright: Like whatever you want to do next is fine. We can continue with the conversation, and then you can re-join whenever you like. Or if it's a one-on-one conversation ... Like, for me, it's usually this one-on-one conversation in my office. It's so hard to recover for that. Usually a young woman, it's usually so hard for her to recover, and feel like the conversation can still actually keep happening. Courtney Seiter: Yeah. Sasha Wright: Instead of just like now she's sitting there listening to me ... Courtney Seiter: Yeah. Sasha Wright: ... Instead of feeling comfortable exchanging with me again. Courtney Seiter: I'm so inspired by all the things that you are trying to change in your classroom. I love the idea of performing that, “Teaching to Transgress,” making that real, creating that collaborative environment. I wonder if you could talk about how more of us could do that. You have a really unique opportunity since you are in a position to teach in that new way. If we are working at desk jobs, and communicating with people every day, are there things we can do to create a more collaborative environment where we are? Sasha Wright: Yeah, get to know each other. Courtney Seiter: Yeah. Sasha Wright: Like number one, and maybe even nothing else is important. Courtney Seiter: One tip. Sasha Wright: Get to know each other, recognize each other's strengths so that when someone else is talking, instead of thinking, “when's this yahoo gonna be done?” You're like “Oh, interesting.” Or “Yeah, I know about Sally's stuff that's going on in her life right now. That's an interesting take on what we are all talking about here in this room.” Sasha Wright: It's exactly the same as in the classroom. That first few weeks in the classroom, I put ... And I'm still working on exactly the best way to do this, you know both quickly, but also right. Which is getting the students, you know, again because it's not a super residential community, because everyone lives in different places. There's not necessarily as much kind of cohesive FIT specific culture. We're part of Manhattan culture. Courtney Seiter: Sure. Sasha Wright: ... Because of that, a lot of the students don't know each other when they walk in the first day. It's also a big school. I put a lot of time into getting them to get to know each other. Just like, at first, like you know, like little tricks. Like putting them in a new group every time, so they're starting to get to know multiple people in the classroom. One of the things I tried this year was having them introduce themselves with a story about how they got their name. Not necessarily everyone has a story about how they got their name, but it's a personal thing when you do. Courtney Seiter: I like that. Sasha Wright: Yeah, I like that one. I did that this year and I really liked it. I also like the marshmallow challenge. It's kind of cheesy, but it's like way- Courtney Seiter: What's that? Sasha Wright: Oh, you have to look it up. Courtney Seiter: Okay. Sasha Wright: The marshmallow challenge is where you have to build a structure with a marshmallow and a bunch of dry pieces of pasta, and try to make it as tall as possible. Courtney Seiter: Oh my gosh. Sasha Wright: It's like totally silly. Courtney Seiter: That sounds hard. Sasha Wright: It's also hands on, right. Sasha Wright: You can elect different roles, right. You know, you're the person who's gonna be in charge of time. Sasha Wright: You know, some silly things. Like you're the person who's gonna write things down. Like make sure everyone feels like they have permission to be in charge of something. Courtney Seiter: Yeah. Sasha Wright: You know, one of the insights I had in the last couple of years is that some students, they have a lot to say, but they're so nervous that they're not supposed to be talking. Courtney Seiter: Mm-hmm (affirmative), wow. Sasha Wright: That they just need permission to take ... And I was that student. I actually had that insight while sitting in on one of my colleague's art history classes. She was asking all these questions, and I kept thinking like I have an answer, I have an answer, I have answer. I want to say it, but I don't want to. I'm nervous to raise my hand, and I don't want to ... Sasha Wright: ... Step on anyone else's toes. Courtney Seiter: Is that what kept you from raising your hand in that circumstance? You thought someone else had the answer maybe? Sasha Wright: I thought someone else had the answer. I thought my idea's just an idea. There's a million other ideas, too, so maybe I shouldn't. Like I don't want to be taking the space of someone else getting to share. I'm not an art historian, my answer's probably not "right". Courtney Seiter: Oh wow. Sasha Wright: Right? Like I walked from my classroom to her classroom and sat down, and thought all those things. Courtney Seiter: That's amazing, wow. Yeah, thank you for sharing that. I feel like I identify with that experience. I bet maybe a lot of people do. Sasha Wright: Yeah ... So anyway, get to know each other. You know, in class, the way it comes up is, you know, students will raise their hand, or we'll be having a discussion ... And over and over and over again, they'll direct their answer to me. Sasha Wright: I'll be like, you know, look at Sarah. Or what really happens is I'm thinking like oh shoot, I didn't do a good enough job. We're gonna have to do some more getting to know each other. Courtney Seiter: It's awesome that you're so dedicated to creating that kind of environment. I find that really inspiring. I am going to learn everything about the marshmallow challenge, and do it with some group based thing. That sounds like a lot of fun. Sasha Wright: It is, it is. Courtney Seiter: A lot of the things that we're talking about, we haven't framed in an entirely gendered perspective, but in the piece you do talk a lot about how some of these ideas ... collaborative environment, being able to express emotions, to express those hedging words ... are perceived as slightly more feminine. If our perfect world comes to pass, and we're able to use these words, and cry at work and feel great about it, what happens to men? Does anything change for men in this kind of different environment that we're discussing? Sasha Wright: Yeah, I mean, I think some men will celebrate it just like women. Courtney Seiter: Yeah. Sasha Wright: ... Because some men were left out before, too. Then, you know, honestly, like some men might lose some of their social high grounds, to be honest. Like if you're a person who doesn't believe that like diversity and adaptability will ultimately lead to the most creative, fast moving business, or fast moving idea generation factory, or whatever it is that you're doing ... That can deal with a rapidly changing environment, then I'm sure this will feel like a loss. Your one strategy which was consistently working in the past is now being questioned. People are starting to value the idea of many strategies, right. You know, this is great, because this intersects perfectly with my actual research. You know, ecological research would say that single strategy's never gonna work, right. In a rapidly changing environment, the only way to deal with a change, and even sometimes benefit, is if you include a greater diversity of different strategies. Like in a flood, or in a drought, or if you're dealing with some plant community in some set of ecological conditions ... If you are only growing a monoculture, a single species, or a single business strategy, or whatever it is in that system ... And that single species doesn't happen to be good at dealing with the new environmental stress ... The drought, or the flood, or the you know, fire, or whatever it is ... Then you only had once chance at handling it. If you had 16 species there, then you had 16 chances. There was a higher probability that overall, the system might be okay because somebody can handle it, and therefore, compensate for some of the other things that the other strategies that didn't thrive under those new conditions. Courtney Seiter: Sure. Sasha Wright: I think there's plenty of theory to suggest that. In ecology, and economics, and elsewhere, to suggest that, you know, a single strategy for anything is not the most robust. Courtney Seiter: Wow, oh my gosh. I love the way you tied all that together. That makes absolute perfect sense. Would say that right now, most of us are working in a world where there's a single system? Sasha Wright: No, I don't ... Well, I'm so biased, right. Like I work in academia. Courtney Seiter: Yeah. Sasha Wright: Then my partner also works in like business consulting. He actually used to be at this strategy firm called Undercurrent. They're young, and they're very you know, experimental. Sasha Wright: I think in these young, as far as I can tell ... Again, I'm a total outsider in that. In both academia and young kind of strategy firms in New York City, you have very ... These are much more experimental places than other places. Sasha Wright: I think in both of those contexts, no, it's not a single strategy. It's at the very least, an acceptance that diversity must be good if sometimes maybe people being like ... I don't really know quite why it must be good, but it definitely must be good. Let's keep with it. Courtney Seiter: Yeah, that's been my experience. In the tech world, it feels like there is a dawning realization of oh, diverse backgrounds and diverse perspectives give us greater insight into how to build a product. Sasha Wright: Yeah. Courtney Seiter: How to make it better for a variety of people. Oh, diverse teams work together more creatively, because you have to consider viewpoints that are different than your own. Then, it's exciting. It's a cool time to sort of see those traditional structures break apart a little bit, and maybe something new emerge. Sasha Wright: Yeah, that's so cool. Courtney Seiter: I'm more excited now to think about it from this larger sort of ecological perspective. It kind of feels like we're on the right track. Sasha Wright: Yes ... That's cool. The moments we realized that workplace culture exists. Then Courtney takes part in a remote work roundtable with pals from fellow remote(ish) startups Trello and Zapier. One fun tip that emerged: Using your dog as a remote work accountability partner. Courtney: Hi, I'm Courtney Seiter. Carolyn: I'm Carolyn Kopprasch. Courtney: And this is the Buffer CultureLab podcast. Carolyn: Where we’re slightly obsessed with creating happier, more human work. Courtney: And we're back. Welcome to episode two of Buffer CultureLab. In our first episode, we shared a little bit about why we're interested in creating this podcast, and now we're excited to start digging deeper. In each episode, we want to bring you two chapters, if you will. In the first, Carolyn and I will chat about an element of workplace culture, and in the second, I bring you interviews with folks who have unique cultures, and people who are innovating and creating in the realm of work culture. Today Carolyn and I talk about when it dawned on us that workplaces even have cultures of their own. Then I'll share a conversation I was lucky to have with folks from fellow tech startups, Trello and Zapier, about the triumphs and challenges of working remotely. Courtney: I think it's interesting to talk about how people become aware that workplaces have a culture, and I'm curious to hear from you, Carolyn, when that realization happened for you? Carolyn:I was very lucky to work for a company called Emma before I started at Buffer. Courtney: Shoutout to Emma. Fun people. Carolyn: Yeah, Emma is awesome. And I worked there for several years, and that was such a different vibe than my job before that. But that was the first time that I was sort of understood that-- I think that workplace culture has such an impact. Because previously I'd worked at an agency, and the people were lovely, and we'd try to do well by our clients and all normal business and human values upheld, but it was never really talked about, and it just wasn't all that explicit, and I didn't spend a lot of mental energy on it. And then I got to Emma. And [laughter] well first of all, when I applied at Emma, they had a question in the application that said, "If you were going to rip a phone book in half, what song would you like playing the background [laughter]?" Courtney: What? Carolyn: That's the point, I was like [chuckles], "This is a very unique place." Courtney: What song did you say [laughter]? Carolyn: “Who Let the Dogs Out” dance remix [laughter]. Courtney: Wait, I have a follow-up. Why [laughter]? Carolyn: I don't know [laughter], but I've always had a special place in my heart for that song ever since-- because I'm like, "Oh, my three years at Emma", when I think about it. The history behind that is that there's a person who used to work at Emma who actually could rip the phone book in half - there was a trick to it. Anyway [chuckles]. Courtney: Wow. Carolyn: And you learn that when a whole company all brings in their phone books every year and piles them in front of this guy's desk, and the whole company rallies around and chants, and is so excited to watch somebody do this, that's a workplace culture. Courtney: That absolutely is a very specific workplace culture. Carolyn: Very specific [laughter]. So I think that job really taught me not only how important it is, but how different it is at different places. Courtney: When your agency job felt like-- and you don't need to say anything bad about them, but I'm interested in what it's like to work for a company that doesn't have any discernible culture, because I've had some experiences with that as well [chuckles]. Carolyn: I think I would probably be quoting a whole lot of startup people if I said, "If you think you don't have a culture, you do, you're just not being very intentional about it and it's probably not that great [laughter]." Courtney: Most people, I feel like, and this is a vast generalization, the big part of the working world, people are generally like, "I'm going to do my job, I'm going to show up, I'm going to sit at my computer - whatever it is I do on the workplace floor - and then I'm going to go home. And home is where my real life is." And a lot of jobs I've had - I worked in the corporate world previously with publicly traded companies before I came to the startup world. And I've had the experience of being on a committee who was charged with putting on fun events so people would hang out. So we were sort of trying to create a culture where there really wasn't any interest in one. That's the moment I was like, "Oh, okay, workplace culture is a thing, and this place really doesn't quite have it, but would like it. And how do you create it when it doesn't really exist?" We never could figure out a solution to that problem [chuckles]. Carolyn: I think my response to that is that it's awesome to put energy into that, and to be saying, "We want to create events," and "We want people to hang out." I would say that's a really lofty view of how to change culture. And that is part of it, those parties and things like that. I think culture exists on a much more micro-level. The things people talk about at lunch, and if they eat lunch at their desk, and how people connect if it's saying, "How's your family?" Or, "I hate work [laughter]." Those little moments - that's workplace culture, I think. There's a book called The Decision Maker, that we have talked about a lot at Buffer, that I recommend. It's kind of a fable. It's a pretty easy read. The idea is they're like, "We're going to make workplace culture so we're going to install a pinball machine in the break room." Carolyn: One of the executives ends up overhearing a conversation between two people, who are like, "Yeah, that doesn't..." It's kind of like putting lipstick on a pig a bit. What really matters to us is how we feel in our day to day jobs. Not how it feels when we're invited to spend a couple minutes a day in this fun thing. So kegs and pinball machines, and things like that I think is often used as evidence of culture, but this book is sort of suggesting that it really happens in how decisions are made, and how employees talk to each other, how teammates interact, and how one to ones are operated, and how team leads discuss things with teammates or with each other, or things like that. I think it's really awesome to focus on that, but I would say that's probably 5% of it. Courtney: I love the phrase evidence of culture. Because when you're adding things on, like parties, pinball machines, like darts, or whatever it is. It probably came about from-- there probably were companies with great cultures where those things happened organically, like the phone book ripping [chuckles], you can't just install. It has to spring from an authentic place of people feeling comfortable with one another, people wanting to hang out, people feeling a genuine connection. Not that you have to hang out. I don't think a great workplace culture equals, "We're best friends. We want to hang out all the time." You can have a super great professional workplace culture and get the job done, and have a lot of stuff going on in your personal life, and that's fine too. I think somehow it's happened where we tend to equate games, beer at the office, as air-quotes "culture." It's like 5% of what culture really could be, maybe, if you really want to dig into it. Carolyn: Yeah. And what was interesting for us at Buffer, was that we didn't have the luxury of pointing at those things, or to say it another way, maybe a more cynical way, hiding behind those things, because we were distributed. We didn't have the pinball machines, and the beers, and the hanging out. We had to say, "What is our culture if we don't have those things?" So that's kind of where the shared values and the decisions about gifting Kindle books and a Kindle to everyone on the team. Courtney: That’s the best perk. Carolyn: Yeah, I know. It's the best perk ever. And we kind of said, We don't really have that sort of in-office fun workplace type idea or opportunity. So what does it look like if a bunch of people are still going to have conversations and get to know each other, and talk and connect, and talk about work, and talk about personal lives, both to each other and to their families and to their friends? How do we provide an environment where people feel like they want to talk about things that are exciting to them, or helping them improve or be their best selves, without sort of forcing it? Without saying, "Every Friday we get together, and we talk about what we're doing to..." It's this funny line of like leading a horse to water, like, "Here's books and here's a Jawbone, and here's all sorts of other things to try and create an environment where you feel supported, and you feel like you can be your whole self, and you feel like you can pursue your dreams, and talk about things that you're excited about.” You want to be uplifting but without having this hammer about it. Courtney: Yeah. You have to trust people to create that. It's like throwing a party, you can't have people get together and say, "Okay, talk about this." Carolyn: Totally, and just like the party example, it all comes down to who's there. So if you have people in the environment, in the office or in the party or wherever it is, who are happy to be there and excited about what direction the company is going, and genuinely caring about each other, then it's a lot easier to create a great culture [chuckles]. It's kind of like cheating to start at the hiring level. Courtney: Yeah, the best way to create culture is to hire amazing people [laughter]. Just do that and you'll be fine. Carolyn: There's this quote - I think it's Jim Rome, but I could be wrong, that says that he saw a sign that said, "We don't train our employees to be really nice people. We just hire nice people [laughter]." And he loves that, he's like, "That's so clever. That's such a smart hack." [music] Courtney: We talk about remote work a lot at Buffer, and it seems like any company that makes this way of work an option has a lot to say about it. Recently I got to be part of a great remote work roundtable hosted by Lauren Moon, who is a Content Marketing Manager at the productivity app Trello. She asked me and Alison Groves of the tool Zapier a lot of awesome questions. Have a listen. [music] Lauren: So I really wanted to just kind of do a round table. I have some questions to ask you guys, just kind of really kind of a casual conversation about some of your reflections on remote work and how we got here. And what maybe you wish could be different, or things like that. Pain points, too. So let's start with a quick intro. What do you do at your company? How long have you been there? Courtney: I am Courtney, I work at Buffer, working on the marketing side and people side. I'm a hybrid right now doing half brand marketing - like, our culture, our values, why we do what we do, the transparency side - and half inclusivity and diversity efforts. So helping us grow in a deliberate way. I have been there for two years and it was my very first remote work jobs, so I got a crash course really quickly. Alison: My name is Alison, and I work for a company called Zapier, and we do automation, business automation, not necessarily home automation, but anything you can think of in anything that you need to automate worlds would help you take care of that. I'm also a hybrid like Courtney, I'm both on the Platform and the Marketing Team helping us bring new apps and partners to the Zapier platform. So they come to us most of the time to put their app in our ecosystems, and I work with the Platform Team to help organize that, and then on the marketing side, we make sure that every app gets a brand new introduction into the Zapier community. So we're bringing a new app to Zapier, as of now, every single day. So it's all happening [chuckles]. Lauren: Right. And how long have you been there? Alison: Two years. Lauren: What was the transition like when you guys went full remote? Alison: When I started doing it, it was very hard for me, and I know Courtney and I kind of went through these struggles together where for the first couple months it was-- I don't know anything to do, but to work, because there's so much to do, and I'm really excited, and I want to be doing this, and there's no clear separation between what I'm doing during the day and what I'm doing at night. So I think-- Courtney, I think you and I probably spend a lot of evenings together in those early days to kind break ourselves away from trying to find that work-life balance for sure. Courtney: One of the things that was really helpful to me was to have a designated stop point in the day, and someone or something, who could hold me accountable to that, whether it's like my dog knows we take walks at 6:00 PM, or someone is expecting me to come over to make dinner, just something beyond myself, because I myself could not stop myself from working at certain points. Buffer especially, because we're an international team, everyone's coming on at all hours of the day. When you're signing off some people in other parts of the world are just signing on and you're like, "Oh, I want to talk to this person," or like, "We could do this together," and there's an impulse to just stay on your computer forever and ever. So I really discovered early on that I needed very strong incentives and reasons to not be on a computer and that was really helpful. Lauren: I like the idea that your dog is like, "Okay. What are we doing here [chuckles]?" Courtney: He’s a great accountability partner. Lauren: Yeah. It could be your dog. I think that's adorable. Are you still all in? Can you ever imagine going back to an office? Courtney: I can't at this point. It took me a long time to get it, because I come from a very butts-in-the-seats type of environment. I had never had that kind of freedom to live this way, and I saw all my teammates traveling, going these exotic places and working. And I will admit, I had a slight perception, I was like, "They're probably not working as hard as I am." When I'm my desk like typing, typing, typing. And then when I started traveling I was like, "Oh, it forces you to condense your day in such like a laser focus way." I honestly think I get more done when I'm on the move, because it makes me prioritize my day so tightly that I can't spend an hour just browsing Twitter which -- it happens [chuckles]. I've got to get this done. There's no other alternative. It was a huge, humbling learning for me that you can so much more done and I definitely should not have judged people who travel as less hard workers, that's not true at all. Alison: I think Courtney nailed it. When I'm at home, and I know even when we're at home together, if she and I are working it's just together. It's just, you're at home, you are still getting work done but there is no real end point. I know for a fact that, Courtney, that you and I have sat there until 7:00 o'clock at night, not even realizing together what we're doing. And then we're like "Oh, we're hungry, we should do something about that". Whereas when you're on the road, and you're on the move, you have to be very, very, very deliberate about your time, and what you're doing, and I know that I get-- this is probably sad to admit, I get way more done in a shorter time when I travel. Lauren: What do you guys think about the idea of you have this desk that maybe you don't even go to really if you're not working at your house? It's a mind association thing. You go to this desk, that means you're working. Or whatever. Or maybe you're couch sitters, I don't know. Alison: I work everywhere in my house, except for my bed, that's the one place I don't take my work. Lauren: Good idea. Alison: When I was younger, I fell into that terrible trap of never getting out of bed, and always having my laptop with me. Now and part of that was demand of the job, like it was kind of a 24/7 job, but at the same time it was a terrible, terrible habit. I have a standing desk in my office, but sometimes I find that a little distracting, because I have a big monitor I find myself-- my brain can go really quickly to everything that's on it. So a lot of times if I need to write, I will actually just take my laptop over to the couch or somewhere else where I have a tiny screen, and I can only focus on what I'm writing. So everyone's going to have a different answer to that question. But I personally have never been one who was like, "Oh well, you know I have to have my designated work space, and my designated living space." But I do understand why people do that. Courtney: I would like to be a person who does that, but right now I lack discipline terribly in that. I work from everywhere, including beds - a lot. I don't know, I don't even want to say it's not good, because for me it kind of actually works okay. But I do understand why you would want to create a place. Otherwise your whole house becomes slightly associated with work, and you have work feelings all over it, which is not always a good emotion to be having all over your house [laughter]. Alison: Work feelings [chuckles]. Lauren: Work feelings. You're like, "I can't go in that corner, it just reeks of work feelings.” [music] Lauren: I want to transition a little bit into the company dynamics behind a remote culture. Ours is different because it's only half remote, so there is this sense that there is a home base. What I want to hear is the entirely remote aspect of it. How does that affect you personally? How do you think it affects company culture? How do you guys get to know each other? Those kind of questions. Alison: At Zapier we do physical onboarding. Any new employee-- and I think this might be impossible for Buffer, one because the people-- the sort of oldest employees are still pretty transient, I think they travel a lot. Whereas our three co-founders are in the Valley, and they're kind of homebodies, and like just stay put. So anytime someone new comes on they actually go out there for a week, and some of us will join them. I usually go every couple of months, and just hang out with new people, and then kind of spend the week just learning the ropes whatever that might be. So for developers it will be getting their production environment set up, for support people it's just throwing them into the fire, and trying to support 600 different apps, and then getting all that sort of stuff set up. And then for us on the marketing side we might spend a couple of days brainstorming, or just having good conversations face-to-face with the person. Alison: So that on-boarding process for us, I think still works really well. I don't know if how you know when we're growing exponentially if we're going to be able to pull that off still. But I do really like that. I think it's really, really helpful, and it also allows you to get to know a couple of your teammates, like, right off the bat. So that's really good. And I'll let Courtney talk about retreats, because we kind of do the same thing, but for us it's sort of those two chunks. Like one, when you first start, you have your on-boarding time, and then that other part is you might go back out there to San Jose for someone else's onboarding. So we do sort of have those smaller experiences. And then we just like Buffer do, do two retreats a year. All face-- so, everyone together. Courtney: For Buffer, this is a big one. So early on, our founders basically got kicked out of Silicon Valley, because they are Austrian and British, and didn't have the right visas. So that's how Buffer sort of became remote at first, because they [chuckles] were in the wrong place, so had to go somewhere. Lauren: Wow. Courtney: And so as a result they really started to enjoy this travel experience, and what they gained from going other places, and it became ingrained in Buffer's culture very early, before there even was a product almost. This was a cool way to be able to live and work. Then, as we grew-- and I mean as we grew first 5, 10, 15 people, a decision had to be made around, "Do we want this to be how it works for Buffer?" We felt pretty strongly (and this is way before me, so when I say, "We," I don't mean me personally - I mean people who came earlier) that it needed to be one or the other. We didn't want, for our personal reasons, to split the difference, and have an office with some people in it and some people floating around remotely. We really wanted there to be one solution and there's no preference either way, whichever one we chose. Courtney: So they ending up going with the remote idea, and I think it's had a huge impact in shaping our culture. Almost everything we do has to be slightly different, slightly skewed, because we're not in the same place in the world. Like how we deal with time zones. We do a lot of asynchronous work, like if you're working with someone in Cape Town, South Africa, I've got maybe a one hour or two hour overlap with my teammates there. So we can meet during that time, otherwise we're going to need to work on a Paper doc where I can add stuff, and then he can wake up and add his stuff. And work can sort of be happening all of the time that way. Courtney: The way we communicate with one another on a day-to-day basis has changed a lot because of that. It's so hard to transmit emotion when you don't see someone physically face to face. So we try and overcome that with GIFs and emojis, basically [chuckles]. Because our hub is Slack, it's our water cooler, it's our office, it's like everything for us. So we have to take advantage of that, and create those moments to have fun, and be yourself, and bring some of who you are - your humor, your personality - into how we communicate and what we do. Because otherwise we would never know one another beyond a surface level until we went on retreat, and we do that twice a year. So you could go every six months with these people being just random faces in a box to you, unless you really take that extra effort to get to know them. Lauren: It's interesting to hear what you guys do, and kind of compare it to what we do. We were a totally HQ company, and then someone who's originally from Hawaii wanted to go remote. He sort of started the whole thing. From there it just became a compelling recruiting tool to be able to attract anyone from anywhere, as opposed to just in New York. We're half remote. My team especially is half remote, my Marketing Team. So my manager is remote. But he person I work closest to, Brian, I sit right next to, so obviously I'm closer to Brian. Lauren: But for us we have found-- and there was a lot of pain points in the beginning in terms of communication because we were all just figuring it out. My manager was the first remote manager. It was interesting what you said, Courtney, about face-to-face, because we realized that when there were pain points or we weren't communicating very well a lot of it had to do with trying to convey this on Slack or trying to figure it out on Slack, and eventually we learn to immediately default to a video, and that assuaged a lot of the weirdness. How often do you guys default to face-to-face conversations through video chat? And how does that help or not help? Courtney: I would say I have three to four video chats a day, everyday. If it's a meeting or something that if there are big decisions to be made, really almost any decisions to be made, we tend to default to video, and that's how we do our one-on-ones, our coaching. It's a huge part of our day, and I don't know that it would work without it. Lauren: Right. Alison: I'm kind of opposite. I would go many, many days without having a video chat, and I think that's because we're still as small as we are, and everyone still has really sort of independent, yet super defined, spaces that they operate in. So when I do a chat, it's because we're either having our weekly marketing meeting, our weekly platform meeting. I do a one-on-one every week with Danny, who's our Marketing Team Lead, and he brings all the information together and disseminates it back out to everyone else. But other than that I think, again-- and it might be just the nature of what I do. Like, what I do is so singular and so me, and doesn't really involve anyone else, that I don't need to do that. Alison: But I think that's pretty common across Zapier. We're still at that point where everyone has really, really defined roles, and even the-- as the teams grow they're still really independent. It will be interesting to see if that changes the more we grow, and the more our roles start to overlap each other, or we get more-- not necessarily more help, but like when we get more hands in like what that will mean, as far as communication goes. Lauren: We also have these Friday afternoon, like we all drink beer together on the video chat. Which ends up being-- like you'd think it would be like weird but it's actually like a pretty compelling time. Like sometimes it goes on for hours, like hours and hour, which is hilarious. Courtney: I love that. That's so adorable. Lauren: Yeah, it's called beer bash, or remote beer bash. Courtney: We've been thinking about doing something like that. One of the hardest things for me about being remote is when you really like your teammates, and you want to hang out with them, and you want to go to happy hour, but they live somewhere totally across the world. Lauren: Right. That is like one of the hardest things for me. Especially because I do have all these-- we do hang out all the time the HQ people and we're like "Man, wouldn't it be so cool if like she was here? Or like.." Whoever, like, "Oh, Ryan would love this show, but he lives in LA". It just feels like I have all these-- I feel like I have all these friends all over the place now, which is whacked, because I'm like do I even really know them? The funniest-- I don't know if you guys have ever experienced this, but like, there are people who are like really outgoing and all over Slack, and like in every channel, and like funny and hilarious and you feel like you really like know them. You know? And you're like, "They're great. This is awesome." And then they come to HQ, and they're like super shy. And they're in person [chuckles] and you got to like, "Ooh." I'm like, "Talk to me, we talk all the time." And they're super shy and you're like, "Is this like internet, what is this? What is happening here?" Courtney: That's so fascinating. Courtney: We've had the opposite happen a lot, where we can't really tell like, "Oh maybe they're shy?" Or like, "Maybe they're very professional?" And then at our retreat they're like the karaoke superstar. And you're like, "I had no idea!" Lauren: That's great. But there is a lot to know about people. And the other thing is with the remote thing, because I'm in HQ, I see everybody when they on-board - they are here for the first week - but if I don't work on your team-- like for example, I would never work with a QA tester. There is absolutely no reason that I ever need to interface with a QA tester. So if they're remote and I never have to work with them, I really don't know them at all, and if I was remote too, I would have never even met them, and I would've never even worked with them. So I think about those things a lot. I think about remote people who don't know each other and I'm like, "You might like each other." Or like, "It's crazy that they don't even know each other," and those are the things that-- I worry about that or [laughter]-- I don't know. Lauren: As teams grow, what can you really do about that? You can't be friends with everybody anyway. Even if we were all in the same building. I just am always wondering how do you supplant that funny little conversation that you had with that random person in the bathroom by the sink, or that silly little interaction when that person spilled all the pencils everywhere. How do you get that? I know you said, Courtney, that you guys have a lot of personal Slack channels. You have family channels and pets channels. That's something that we do too. All those cat people know everybody else's cats names and stuff like that. Alison: All the cat people [laughter]. Courtney: Yes. You’ve got to know the cats’ names. Lauren: Those are not my people. I'm in the dog room, but anyway [laughter]. Courtney: One thing that we found, and this is brand new. In Hawaii we were like, "Let's figure out Snapchat." So we did. We came back and we created a thread in our internal Facebook group where we're like, "Let's all follow each other on Snapchat." And it's turned out to be the most interesting way to see inside someone's life, because the stuff you share on Snapchat is your randomest, everyday, what's going on, like, "I'm walking to work, I'm eating a muffin," whatever is happening. Now I know people's pets, I people's kids, I know what filters they like. It's been a level of getting to know people that we just discovered. Lauren: That's a great one. Alison: That might be the only legitimate use of Snapchat. Courtney: Right? It's perfect for remote teams. Lauren: That's a great one. Also, I'm always like, I'm too old for Snapchat. Courtney: That's what I thought, too. I'm very old. Alison: One thing that we did that's a lot of fun, everyone you know, you have that one little thing you know about them that's not necessarily mean, but it's that one little thing that you poke at. So one of our co-founders, Mike - he's our product guy - he loves Bud Light. He loves it. He unabashedly loves it [laughter]. That's what everyone knows about Mike and we all pick on Mike because of that. Everyone in Slack has their own little custom emoji that our developers will make. So Mike has his own little Bud Light can, mine is me riding a Segway. Courtney: You're riding a Segway? That's your thing? Alison: No, Zapier has a Segway. It was a gift from someone. And so whenever you go out to HQ you ride the Segway, it's almost like an initiation because they're really hard to ride. Someone took a picture of me riding the Segway and someone else, who wasn't there, loved it and turned into a Slack emoji. You find those fun little things that you-- little quirks in people, and that really comes out in Slack, for sure. And then that carries over, that carries over in real life too. Alison: But it's getting more and more difficult, I think, the bigger we are. For us in Florida, I felt, and I think this is just a part of who I am, I felt a pretty tough-- a rough burden to make sure that everyone was hanging out, and was together, and I just think you pass a certain point. I'm sure, Courtney can speak to this too that's just not feasible, and you just really kind of have to let people and groups, say larger than 25, just kind of find their own thing and migrate around, and I think people are pretty good about doing that. There's a giant board game contingency at Zapier and that's something that like all the more introverted people like to do. I'm not a huge fan of it all, so I always abstain. So I think there is always ways for people to figure that out, and just you have to work a little bit harder at it when you are remote. Lauren: Do you feel like you've made real friends? I feel like I have made real friends, but HQ and remote, more so HQ obviously because I see them more, but definitely remote also. I feel like I have made friends that are not just coworkers, but actual friends. Do you guys feel like you have that? Alison: Yeah. In fact, I just traveled a couple of months ago to Barcelona to spend a week with one of my teammates there. Lauren: Amazing. Alison: And she's lovely. I love her to bits. I think that-- and I imagine Courtney and I have probably had this conversation personally before, but the older you get, you realize that you have to work harder for things that mean something. If something does mean something it's worth that work. And so I feel the same way with having being on a remote team. It's like when you find those people that personally even outside of work that you really like, and that you want to spend time with, who cares where they are or what the circumstances are? If it's worth having you just work hard and you do it. And so I think that that really kind of manifests itself in this world, because we all work harder to be there for each other, and to kind of grow, not only professionally, but personally as well. Transcript: Courtney: Hi, I'm Courtney Seiter. Carolyn: And I'm Carolyn Kopprasch. Courtney: And this is the Buffer CultureLab podcast. Carolyn: Where we're slightly obsessed with creating happier, more human work. Courtney: Today, we're going to attempt to explain why we wanted to start a podcast and why this particular topic of radical workplace culture is one that spoke to us really strongly. Carolyn: I'm super excited to be interviewing you for this one, because I feel like you have so much history here. Courtney: I'm nervous. Carolyn: [chuckles] You are? Courtney: Yeah! Carolyn: Well, why don't you tell me why you specifically and why we, Buffer, are doing this and embarking on this? Courtney Sure. So as you know and maybe we can tell our listeners, Buffer is a social media tool that helps you share really efficiently and strategically to a variety of social networks. And a lot people know us for that, which is wonderful. Just as many people I would say, know us for our culture, which is a very specific and deliberate culture that you've had a lot do with creating and maintaining and everyone at Buffer has a big hand in. We have a very specific values that guide us. And working at Buffer was the first time I ever understood the importance that living with values, that working with values, could have in your life. The things that I have tried since starting Buffer are different than anything I've ever done before. Like during my time at Buffer I've started a side business and written things that I would have been so afraid to write and share earlier. Courtney: Working with values has been sort of a superpower for me, that I feel so, so lucky to have been adopted into. And it feels really important to talk about this and to share it. In the tech startup space that we're in, it feels like a lot of companies are getting excited about the idea of creating a deliberate culture, working with values, and it's an exciting time to be talking about this kind of stuff. So, we wanted to kind of do our part as Buffer and share some of the learnings we're having along the way. Our culture, we say a lot, is not the only culture, it's not the way to live, the way to work. It's the way that works for us. So I think it will really be neat to hear from other people, too. To hear from other company's cultures, people inside and outside of the tech sphere. All the different ways there are to work happier, to work more human, to work smarter. So yeah, that's the impetus for why we wanted to talk about this topic. Why this is an important area for Buffer. And I'm excited to see how it shapes up. Carolyn: Yeah, that was really well said. One thing that I think its super interesting about why this is so important for us is that, our vision is actually just half about the thing that most people know us for, which is the social media side. We have a whole half of our vision devoted specifically to creating this culture that continues to test new things and push boundaries a little bit. And figure out what is the ideal set up for us and how it continues to evolve. Courtney: Exactly. And it's cool to have a value of transparency that guides us. So we're able to share so openly all the things that we do and try. Whether they succeed or fail, it's great to be able to talk about them. And I don't-- I feel like a podcast like this could be a little bit tricky to do without a culture of transparency. I'm not sure if we would feel comfortable talking about all the things we're going to talk about. If we would know, “Can we say this? Can we not say this? Is this public?” It's really great to have that liberated feeling that comes from transparency to be able to share everything, to be able to get that feedback. To be able to just put it all out there. So I think that is a lot of the impetus for why a podcast felt really good. It's cool to share all the things that we talk about as a team. The conversations that you and I have had, through the segments we've recorded for this podcast so far, are not all that different from the conversations we have on a day-to- day basis, just talking about shaping our culture and evolving our culture. That's how I feel. Would you say that's the case? Carolyn Yes, totally. I loved your point about the fact that you've written things that previously you never would have dreamed about making public. I’ve had very much that experience On some of the episodes we've recorded up to this point, I don't feel like I have to get permission to tell any story or talk about anything that has gone either well or not so well [chuckles]. Courtney: Yeah, which is a really, really cool feeling and it's exciting to be able to invite people into that. And invite people to share their own stories as well. Carolyn Yeah. Totally. Courtney, you recently changed roles - I love this story - tell us a little bit more about that process, what you're doing now, what you did in the past, and also, if you are willing, we'd love if you could share a little bit more about your story. I personally am really excited about the things you're doing, both inside and outside of Buffer, so feel free to share a little bit more about that too? Courtney Yeah, thank you. Yeah, they kind of go together, my big side project and what I'm doing at Buffer, which is always very exciting. So, at Buffer I have a new role that is focused on inclusivity. We are growing pretty quickly. I think we're at about 85 or so people at this point. And we -- and I feel so lucky that the whole team is so on board with this, and so supportive of this idea – we really want to be deliberate about how we grow. And how we can create a culture that welcomes people of all types and encourages them to stay and to contribute and to evolve Buffer’s culture and to become leaders in order to make the best products at Buffer, in order to make the best culture at Buffer, and in order to, I hope, be a leader in terms of inclusivity. In terms of how great teams can work together can bring in a variety of cultures and viewpoints and backgrounds and build something really beautiful together. Courtney: We're a global team, we have the opportunity to hire from all over the world and it feels really important to take advantage of that and to grow a team that really represents our customers' experiences, represents our potential customers' experiences, and build the kind of team that can grow great products from a variety of experiences and backgrounds so it's a brand new role for me and I'm really excited about it. And I think the podcast is part of this. So that's the work that I'm excited to be doing right now at Buffer. I’m really guided and inspired by a lot of amazing people doing wonderful work in this area. A lot of the tech companies, in particular, are making this a huge priority because it's a huge challenge. So yeah, that means it's-- it feels really urgent, but it also feels very hopeful at Buffer because our values already shine through so strongly and guide us toward doing the right thing. And so it's exciting to do that work. Carolyn: That's awesome. Did you say your title? I can't remember. Courtney: I didn't. It's a cool one. It's a very buffery title. Our titles are always a little bit interesting. My role title is Inclusivity Catalyst Carolyn: Love it. And where are you in the world? Courtney: Oh, good question! I am in Nashville, TN. Where are you in the world? Carolyn: Fun fact: I am also in Nashville, TN. [laughter]. Courtney: Crazy. Small world-- Carolyn: Which is so unusual for Buffer people to both be in the same city. Courtney: Yes Carolyn: It's been a fun coincidence. Cool. And what's some of the work that you're doing in Nashville? Courtney Yeah! That is a-- that is a great question. And so you were kind enough to mention some of the work that I'm doing on the side and my main project is called 'Girls to the Moon'. It is a social enterprise business that works with girls age 8-14. We put on events and provide content that is really focused around equipping them with confidence and knowledge and truth in all kinds of areas from science, to engineering, to health, to relationships. And people want to know more, they can go to girlstothemoon dotcom. So just inclusivity all over the place. It's fun times. Carolyn [laughter] It's such a cool organization. I'm going to fangirl a little bit and just say it's just so inspiring to see. So thanks for the work that you're doing. Courtney Thank you. I feel like Buffer had a whole lot to do with it. I never dreamed that I would be a business owner. That I would be able to put Founder on my Twitter bio and stuff like that. That just seemed so for other people, but Buffer has this great way of pushing you outside your comfort zone in a way that feels really wonderful and safe somehow, so I feel like I've been able to push myself so much more as a result of having the support of you and all my teammates. Carolyn: Love that. Courtney: I would love to hear a little about you. You've got a longer Buffer history. I won't make you say when you came on because that requires math, but it's been a while. Carolyn: Yeah, it's been three and a half-ish years since I came on board. I've been lucky enough to be a part of Buffer since-- for kind of a long time now. You mentioned the titles tend to be Buffery. And I most certainly fall into that category. My title is Chief Happiness Officer. Courtney: Yes, I love it. Carolyn: I know, I love it too. It's a great conversation starter, too [laughter]. And I have to say what that means is, I think sometimes people hear happiness and they assume it's an HR-type role, but at Buffer happiness is the customer service team. So the happiness team takes care of our customers through the ways that they contact us, like emails, and tweets, and customer service type platforms. And then creating resources, and understanding what customers are doing with the tool and with the brand to some extent. I'm trying to learn from those things, so I'm going to have to work with the folks on the happiness team, on the community team, and play a little bit of a small role with the product as well. So that's my story. Courtney: Awesome. I love it. I feel like I've learned a whole lot from you in terms of communicating culture. I think you've always got a really great way of being super thoughtful about language, about the “why” of how we do things and the context behind them. And that's why I wanted to do the podcast with you. I always learn so much from our conversations and the sort of reflections we have together, so I'm really happy that you said yes! Carolyn: Aw, thanks so much. I am really happy you asked me. I can't take much credit for that. I've learned from the best. I've had the privilege of working a lot with Joel and Leo, our co-founders, and Sunil, the CTO who I also work with closely. And to your point about the language and things like that, I love that in the beginning we say we're slightly obsessed with culture. It's true. Courtney: True story. Carolyn: So yeah, it's so true when we write-- when Joel writes something to the whole team, we'll spend 45 minutes talking about this word over that word, what impact this has and what we're really trying to say and things like that. So I've been lucky to really have an opportunity to practice that. And then it's likewise. I've been very inspired by the writing that you've done on behalf of Buffer and sharing on our Open blog, which is where we share a lot about what's going on at Buffer, so. Yeah. Really excited to be diving in to some of these topics I'm looking forward to. It's been so fun, the topics that we've already been able to talk about and just looking at our list of upcoming ones, I'm so excited. Courtney: Yeah, and this is probably a good time to say that this will be like most things we do at Buffer, very much a community effort that we would love for our potential audience to be involved in.
