When our bandwidth is maxed out even with an assistant, that’s when you need to bring on a buyer’s agent or two. Hiring on the resume vs. hiring on personalityDon’t base your hiring decision too much on the resume. Remember: it’s a document written by a salesperson, and they will sell themselves as well as they possibly can. Even if they have references, it’s not like they will put the boss that last fired them. Put the weight of the decision on their personality and the interview. Why unlicensed agents can also be great hires A lot of us shy away from agents who are newer to the industry, or aren’t licensed yet. However, we have to question why the more experienced agent isn’t managing to get to the next level, and whether we might have to train out some bad habits. With new agents, we can start them off as ISAs for 90 days, train them, and see if they can grow. That’s a great filter for getting really good talent and then making sure they fit the culture. When we’re faced with a wide pool of talent, it can be difficult to bring it down to the valuable few that will really boost our businesses. DISC profiles help us determine the kind of people they are and what we can expect, but personality and character matter, too. Are they willing to do a DISC assessment, show up to calls on time, and reply to emails? Those things are all very telling. When we hire, we should think like a home seller who has something of value to award to the right person. When that right person comes along, they are given the opportunity of working with us. Finding the right candidate is hard, especially when you don't know what you're looking for. Should your first hire take care of all of the things you hate doing? Is it possible to find a jack-of-all-trades, and what's the alternative to that? How do you build a team that doesn't fall apart if one of the key workers leaves? In this episode, Jay Niblick talks about how to make your first hire, what traits work best for different roles, and how to protect yourself in case something goes wrong. There is someone out there who loves to do what you loath to do. -Jay Niblick Three Things We Learned Your first hire should take care of the tasks you don't want to do You need to think about what tasks you shouldn't be doing and how much more money you can make if you delegate the mundane tasks to someone else? That said, you also have to keep in mind that you will likely need more than one hire to take care of things you don't want to do. There are few people out there who can do a little bit of everything and maintain the same quality of work. Don't wait for a rockstar to join your team Many agents make the mistake of expecting a rockstar who can adapt and handle whatever is thrown at them without having to be managed or trained. Not only are these hires very hard to find, but once you find someone like that, it doesn't take more than 6 months to 1 year for them to figure out that they can earn more somewhere else. Build a system that makes top performers want to stick around The key to building a successful team is to leave room for growth so they don't have to leave if they want to climb the ladder and earn more. You should have a system in place that retains the top performers but doesn't rely on them completely, so the whole business doesn't fall apart if they leave. Invest time in building a replicable system that can be used even if one of your top performers decides to go somewhere else. You can spot traits such accountability and entitlement during an interview just by letting the candidate tell their story. Their perspective usually is telling of how they see themselves and the world around them. For example, someone who is highly accountable will always blame themselves for past mistakes instead of blaming others. But you also have to keep in mind that certain traits aren't universally desirable or undesirable. It depends on what role you're filling. For example, you may want a bit of entitlement, as long as it's performance related, in a sales person. As we move forward, we realize there are better ways to lead a business. Hiring people will give us more freedom, ideally putting the right people in the right places. Talent acquisition allows us to step away from our business, knowing that it won’t collapse without us being there. In what context is the D.I.S.C profile as important as a resume (41:05- 43-27) In real estate, there are a variety of roles that require different personality types and core skills. Unlike hiring a programer, where the resume is everything, an agent can be trained to reach their potential if he or she fits the profile for the role. Hire in 2018 for 2020 ( 01:04:00-01:04:57) A team that is trained in-house is easier to manage, especially when they work with your idea of what the real estate industry actually is. If we want to step out of production in the future, we need to train our agents and give them time to grow. Leave room for them to acquire experience and give them enough incentive to stay on our team as well. Waiting for a highly-skilled agent that will crush it from day one isn’t realistic. Agents like these know their value, and they are crushing it somewhere else or planning to build their own teams. Instead, go for people who don’t have much experience in the real estate industry but are highly coachable and have the core traits required for the job. Find the talent, and draw a growth path with incentives that will keep retention rate high.
