Key Things Discussed The crucial mindset shift that must occur in shifting to a new model. Three components necessary to set teams up for long-term success. Data analytics, education and why OKRs depend on bringing teams along. Common organizational problems that OKRs quickly uncover and highlight. Elements to develop and instill for better (not more) management. The pitfalls of a cascading management style. Setting the stage for successful OKR implementation. Show Notes [00:02:44] A quick hello to this episode's guest, OKR expert Felipe Castro. [00:03:59] Why OKR? Customers give lots of reasons – ranging from weak (the boss read a book or everyone's doing it) to borderline vague (accountability or transparency). [00:04:36] The Tinkerbell Approach: The common misperception (or delusion!) that a little bit of fairy dust is all it takes to take a traditional enterprise to Google-level OKR success. [00:05:34] Adopting OKR is not a goal in and of itself. It's a transformational tool to help organizations be more competitive, adaptive and normative in the 21st century. [00:06:19] Successful OKR implementations require that organizations do three key things: Demonstrate commitment and consistency over time. Learn how to execute the system in practice. Accept that old models and experience will have to be unlearned. [00:07:36] Three components necessary to set teams up for success: Access to the data (liberate it from the silos!). Clarity about the core business metrics and strategy. Knowledge of data analytics and statistics. [00:09:44] Felipe shares some of the common organizational problems that OKRs quickly uncover and highlight: Lack of clarity about goals. Lack of grounding in the strategy behind projects. Managers who don't provide clear context. [00:11:04] Elements to develop and instill for better (not more) management: Leadership (based on new rather than old business models) Problem-solving skills. An ability to both offer and communicate trust. Permission to get inspired and inspire others. [00:14:32] Felipe explains why part of the beauty in OKRs is that they don't take a one-size-fits all approach. Rather, it's a flexible philosophy that can be tailored and tweaked based on a huge range of factors across industries and organizational cultures. [00:18:44] OKRs may vary, but there remain common foundational building blocks. [00:19:44] Felipe shares his take on cascading management: 100% top-down. Lacks agility. Creates silos. Discourages inter-departmental collaboration. Fails to provide clearly defined, measurable goals. [00:24:44] It's a journey! Felipe explains the (necessarily imperfect) process of establishing OKRs and bringing everyone along. [00:27:52] Stumbling Blocks: Felipe shares one OKR scenario that commonly occurs at large companies (overattachment to a business case or spreadsheet) and another that often besets smaller companies (data availability bias). [00:31:02] Better tools create better outcomes. But not without a holistic approach that includes a commitment to educating and enabling teams. [00:33:44] Don't leave talent on the table! Give teams the tools they need! [00:35:06] Elements that set the stage for successful OKR implementation: Ensure that teams understand the metrics and data fundamentals. Establish weekly one-to-ones for continuous feedback. Ongoing coaching and development. Adoption of advanced engineering technologies to improve processes. Regular customer feedback interviews. Established systems to test, experiment and collect data for nimble decision-making. [00:39:30] Felipe shares his evolving thoughts on what capabilities are critical to successful OKR implementation at traditional organizations, including the need for a bridge between old and new business models (in spite of inevitable hiccups and cultural challenges). [00:43:30] The Finer Points of Performance: Standards for evaluation are as variable as team and individual roles, responsibilities and contributions. Beware tying bonus structures and compensation to measures that are inefficient, inaccurate or illogical. [00:49:59] Why individual goals can be a huge liability and disincentive. [00:51:22] Defining calibration and how it level sets performance reviews. [00:52:44] Quick Fire Questions for Felipe: What do you appreciate most about your team? Passion and commitment. What is your greatest dream and its associated deadline? To facilitate a second edition (with new contributions/examples) of the classic John Doerr book, "Measure What Matters: The revolutionary movement behind the explosive growth of Intel, Google, Amazon and Uber." No deadline since it's up to the author! Can you describe an experience or situation that made you proud? It's a feeling that arises whenever organizations adopt, evangelize for and continue to use OKR tools in the long term – which fortunately for Felipe has been a common occurrence! What's the most important word of advice you can give people who want to try OKRs but feel wary? They are not a “to do” list. It's about the outcomes you want to achieve and creating data-driven, measurable benefits for your customers, your company and your employees. Or How to write Emails for TpT Sales Without selling Oh hey there, teach! On today’s show I’m going to share with you how we -- that is, we at Team Kayse -- write emails to teachers (and I don’t mean your kid’s teachers either, but instead I mean those teachers that might become your customers). Most of all, I am going to share with you the secrets behind how we grow our email lists by the THOUSANDS each month and how we use those emails to make TpT sales without selling. Sales on TpT are, of course, very important. But before you get too caught up selling to other TpT teachers, let’s look at a quote from one of my favorite books in order to reframe your mindsets for long-term success: "When we lead with a finite mindset in an infinite game, it leads to all kinds of problems, the most common of which includes the decline of trust, cooperation, and innovation. Leading with an infinite mindset in an infinite game, in contrast, really does move us in a better direction." - Simon Sinek For those of you who have been with me for a while, you know that I love a good book. And in The Infinite Game, Simon Senek asks us to shift our mindset from "I" to "we," to shift from short-term to the long-term thinking, and to shift from a TpT sale to adding value (okay, admittedly, that last one is mine… :)). In other words, it's real easy to say, "Man, I didn't make as many sales on TpT as I did last year at this time," or "I've only been able to create five products so far.” It’s more difficult to say: What am I doing now to support the life that I want to live? Who am I serving and how can I serve them better? And instead of being reactive, how can I take the data and be proactive? Take your TpT Sales to a New level On todays show, you’re going to get five actionable steps to start writing emails to your TpT teachers. Best of all, these emails will lead to TpT sales in a more nuanced and authentic approach. In other words, you’ll learn to write emails that lead to sales on TpT without selling. In this episode, you will learn: Five strategies that I use to write emails to TpT teachers How I’m going to write 15 to 30 podcast episodes in the next three weeks! What you can do to find your writing groove in order to make a TpT sale Why, if you only write one item each week, emails should be it How 56.6% of our blog traffic in the last 90 days has been organic using our 2021 blogging keyword strategy, the same strategy we teach inside of The CEO Teacher School Links Mentioned in this Episode that’ll help you with your TPT Sales For resources and inspiration, kaysemorris.com/books Simon Sinek’s The Infinite Game More about Simon Sinek Donald Miller’s Building a Story Brand More about Donald Miller kaysemorris.com/quiz The CEO Teachergram Challenge: kaysemorris.com/teachergram CEO Teacher® Resources Worth Their Weight in Gold: What's your CEO Teacher® Type? Quotes: “When you work with students, telling them what your challenges are and where your struggles have been, it's so helpful for them, because a lot of the times and especially as a coach, and as a personal trainer, people just kind of look at you for who you are, right now, they don't see all of the things that you've been through.” “If you're focusing on the process, how you're going through it, rather than the end game, then that's where you're going to have this willingness to be vulnerable and say, Okay, I learned from this mistake.” “The incident mindset talks about the known and unknown rules, but they can be changed that the objective is to stay in the game as long as we can.” “Your strengths have ultimately come from all the challenges that you've learned.” Relevant Links: Podcast- Brene’ Brown with Simon Senek on Developing an Infinite Mindset

Lets talk realistic remote work tips for those of you who normally don't telework or supervise those that do. With remote work enjoying an upward trend, there are already a plethora of online tools to facilitate a productive quarantine operation. When remote work advances from perk to necessity it becomes that much more important to establish ground rules for yourself to limit procrastination. Devise a daily routine, keep hours consistent, eliminate any potential distractions and keep communication channels active. The corona-crisis also submits small scale considerations. Subscribe to Selling With Social Apple Podcasts | Stitcher | Google Play | Google Podcasts Success and failure in sales are determined by many things, but most important on that long list is what I’d call your “sales mindset.” It’s how you think about yourself, your role as a sales professional, and the big reasons you’re in a sales career in the first place. To help us think through the obstacles to a healthy sales mindset that every salesperson faces, I’ve invited Bernadette McClelland to be my guest on this episode of #SellingWithSocial. Bernadette is the Founder of 3 Red Folders, a sales training and consulting firm that helps clients understand the essentials of sales strategy, sales psychology, and sales science. This intersection of topics is not something you’ll hear talked about commonly but it’s extremely important to understand. On this episode, Bernadette and I discuss how sales professionals can begin to unravel the mystery behind lagging sales performance by going inside themselves, where they'll discover what makes them tick and find the tools to change their sales career for the better. Don’t miss it! This episode is brought to you by Gong.io, the number one conversation intelligence platform for sales. Gong helps you achieve revenue success, which means you win more deals, skyrocket rep performance and gain critical market intelligence. Get powerful visibility into your customer conversations with Gong. Head to http://bit.ly/gongio to get started. To Increase Your Sales Success You Must Be Open And Be Aware When asked how salespeople can begin to give their sales mindset an overhaul, Bernadette says that it starts with two things: Openness and Awareness. Let’s take those one at a time. First, you must be open to change and growth. She points out that many sales professionals are full of ego, ready to take on any challenge. That's fine, except that they often think they don’t need to do anything more to increase their skills or abilities. She says those individuals cannot be helped because they’ve closed themselves off to growth. But those who are open to change and eager for growth can accomplish much more. Next, you have to become aware that you carry the beliefs, conditioning, and limitations that your family and environment created in you as a child. Those are the things that stop you from achieving all you could and that prevent you from stepping into bigger deals. These are the things that limit your belief in yourself. Listen to hear how Bernadette unpacks this vital topic. Understanding Your WHY Is Important But Not Without Knowing Your WHO Most business people have read the book, “Start With Why” by Simon Senek. He brought a concept into the spotlight that I’ve been asking my sales team to consider for years. It’s the idea that WHY you do what you do is more important than HOW you do it - and that if your WHY is compelling enough, it will drive you to greater levels of success and accomplishment. But Bernadette says that as right as Simon is, he’s missing a key component - another element that even informs that WHY. It’s WHO you are. She tells the story of how she used to be a smoker and that no amount of warnings on cigarette packages was enough motivation to make her stop smoking. But when she decided that SHE was not a smoker, that it wasn’t going to be a part of how she thought of HERSELF, everything changed. Listen to hear how she applies this story to the development of a positive sales mindset. The Key Questions All Sales Leaders Need To Be Asking Whether you lead a sales team or are an individual seller, Bernadette provides two simple questions and a follow-up exercise that will help you overcome blockages to achieve greater success in modern sales and a growth mindset. She poses the questions as if a leader of a sales team were asking them, so if you’re an individual salesperson, just modify the sentences to apply to you personally. Here they are... 1 - What are the behaviors you need to see that will give you confidence that your sales team will overachieve? 2 - What is the negative impact on your business if that doesn’t happen? Bernadette’s follow-up exercise is for those who can’t clearly answer the question. She instructs you to pretend that you knew the answer. What would it look like? What would it feel like? You’ll soon discover you have the solutions to your own problems. Listen to learn more. Sales Mindset Mistake: Not Knowing The Purpose And Outcome Sales Calls Much of what goes into a successful sales mindset has to do with preparing yourself for the sales calls you have scheduled. And that preparation is about more than just knowing your product specs and discussing the client's need within the scope of their buyer’s journey. To become a successful salesperson, you need to be clear on what both the purpose and the outcome of that sales call need to be. Bernadette points out that purpose and outcome are not the same. “Purpose” speaks to the buyer’s needs and agenda, which could be nothing more than a fact-finding mission for them. But “outcome” is about your goals, what you need to get from the appointment - and it’s not always getting the sale. This is a great opportunity for sales leaders to teach reps how to accelerate their pipeline. Listen to hear how Bernadette breaks it down and you’ll understand why she’s an in-demand sales speaker across the world! Join us for this episode of Selling With Social. Every single one of us is on our own journey, but much of where we wind up depends on the choices we make. Scott recently had the opportunity to speak at the Rocky Mountain Resellers conference and was able to share his story and inspire many people to take action and move forward with their business ideas. This episode is the audio version of Scott’s keynote presentation from that event and you’re going to hear his story of moving into the Amazon sales platform and all the experiences that built his determination muscles to get there. You’ll find a lot of great information to help you get going (or keep going) on your journey, so be sure to listen. Figure out your Why, What, and How. There are three key components of any business success. Without these three you’re going to fail at some point along the line, so be sure you pay close attention to what Scott has to share here. The “why” has to do with the reasons behind building a business. If your “why” is not strong enough you’ll give up when things get tough. Your “what” is the clear end-goal you have in mind, the thing(s) you want to accomplish. The “how” is the plan you come up with to make the “what” happen. If you don’t get all three of these clear, you won’t make it in business. Get your WHY clear and nothing will stop you. Simon Senek is well known now for his insightful book, “Start With Why.” It enables leaders - and those building their own business - to understand the importance of the reasons their business/organization is in existence. Scott believes in the power of understanding your why to keep you moving in your business building journey. What is your reason for building a business? It’s about more than simply making money… that’s not specific enough. Figure out your “why” and you’ll figure out the thing that will keep you going when the difficulties come (and they WILL come). After your WHY is in place, you can move on to the WHAT. Getting clear on WHAT you are going to do enables you to remain focused. It’s your end goal, the thing you’re trying to accomplish overall so that your WHY becomes a reality. When you work on your WHAT you need to do your homework. There’s nothing about this part that comes easy, nothing about it that will magically happen. The information is out there, you simply have to go out and find it so you can make informed decisions and smart choices. Don’t go by hunches or feelings, research it and find the WHAT that will fit you and enable your WHY to come to pass. Take action to make it a reality. Once you get your WHY clear and your WHAT figured out, you’re going to have to do something with it. You’ve got to have a plan that you’re going to follow to make them happen. That’s where the HOW comes in. It’s about taking action, putting in the work that makes success happen. Nobody got to any pinnacle of success by accident. There’s lots of hard work in the back story and you are going to have to pay your own dues as well. Take action. It’s one of Scott’s main mantras that you hear over and over. The “WHO” of your life and business is a vital point for you to consider regularly Business is about more than making money. In the end, it's about people. People are the “WHO” that is behind much of what your business is about. They may be clients or customers, employees or contractors, or the people who surround you in your personal world - friends, family, acquaintances. No matter who they are, they are important, and in order to live a balanced life that is truly successful, you need to regularly consider the “WHO.” In this episode of The Flip King podcast Joe dives deep into that idea, giving you some important things to think about when it comes to using the “WHO” of your situation to motivate and fill your life. Do you really know “WHAT” it is that you do in your business? That may sound like a very elementary and silly question, but it's more significant than you realize. Getting crystal clear on the “WHAT” that you consume your time with will help you know the kinds of activities you should be doing and the kind of activities you shouldn't be doing. What is your role? What is your place within the business? What are the things that you and only you can do? What are the things that you should be passing off to others to do, so you can focus on more important activities. Get the point? Listen to this episode of the Flip King Podcast to hear Joe Evangelisti expand this idea and give you practical suggestions for how to implement the power of “WHAT” in your life and business. The “WHEN” question has a very simple answer… and the answer is “NOW!” There is no reason to hold off on your personal dreams or business goals. You can always be taking steps, no matter how small, to move toward them. But you have to realize that they don't happen magically by themselves. You have got to take action and there's no better time than the present. Look around you. Look at your life and business. What are the things you've been waiting to do that would yield huge results in your business? Why aren't you starting on them right now? Listen to Joe's advice about this vital subject on this episode of the podcast. “WHERE” are you going to do business? Are you open to working on any project, anyplace? Or is there a certain geographical region that you've determined is your best use of resources and time? These are important questions to ask because they help you identify your strong markets and best places to operate the kind of business you've decided to build. But it also impacts the way you do business. Will you work remotely or in an office? Will you be “on site” because it's part of what motivates you, or will you be a virtual investor or business owner? The WHERE is powerful, and you can hear Joe's tips on determining your “where” in this episode. As Simon Senek says, you've got to “start with WHY.” The “WHY” behind your business is what Joe Evangelisti says ties all the other W's together. It's the foundational motivation behind all the things that make up your life and business. So you need to take the time to figure out your own “why” so you can maintain the motivation and drive you need when things get hard. Listen in to this episode to hear Joe's examples of “why” motivators and how you can go about discovering yours.
