Tune into this first episode of the second season! Hoots highlights one of his lean heroes, Niklas Modig! The author of This is Lean who coached Hoots when he was with DPR Construction. Niklas helped Hoots understand the story of the Toyota dealership that won the award of Role Model of the Year. This company went from being one of the worst performing dealerships (#287) to the best performing company as judged by Toyota. Niklas had the opportunity to interview the young CEO of the company that made the four year profound change. The CEO informed Niklas that this was a 4-step process and he proceeded to outline the process on the dry-erase board. Step1 = Everyone gets the same training. Step2 = Everyone begins to see the work through the same lens. Step 3 = Everyone begins to suggest improvements for the work Step 4 = Everyone begins to implement the suggested improvements This process pushes form but then allows the information to be pulled from those who are closest to the work. This is a great example of how to push form and pull content. Whether you are doing team health assessments, trust circles, player cards or other ways of pushing form, always ensure you're pulling the content! We do this by asking open ended and inquisitive questions to flip the switch between being a teacher and a learner. We must allow for variation to happen. By pulling content from the front lines, we are able to discuss and improve the things that actually matter. Pandemin ökade andelen digitala möten med 250% och vårt chattande med 30%. Men ofta saknas både struktur och kompetens för det digitala och hybrida arbetet. En vanlig kontorsarbetare lägger en stor del av sin tid på att kommunicera, samarbeta och ha möten. När allt fler av de här uppgifterna blir digitala och flyttar in i nya verktyg kan det gå fort. Det kan leda till effektivitet men i värsta fall blir det bara stökigt. Vi har nog alla varit med om att leta efter ett viktigt meddelande i en mängd kanaler. Eller trott att ett möte ska vara fysiskt fast det är digitalt, eller tvärtom. För att reda ut hur vi slipper den här stökigheten tog vi hjälp av Johan Dahlin från Nowi Education. Han utbildar och föreläser för organisationer om smartare arbetssätt, bättre samarbeten och hållbara strukturer i det hybrida arbetslivet. 3 vanliga misstag Det här är de vanligaste misstagen Johan ser i organisationer just nu: 1. Otydlighet om vilka kanaler som gäller Många organisationer saknar ordning och reda kring vilka verktyg och kanaler som ska användas när och hur. Den interna kommunikationen splittras ofta på flera olika plattformar och det kan skapa stress och frustration. Johan rekommenderar att den som fattar besluten lyssnar in medarbetarnas behov och reder ut vad som passar bäst för varje organisation och team och sen förmedlar tydlig information om vad som gäller. Vi är mitt i en övergång till en flödesbaserad kommunikation som mer och mer ersätter eposten, säger Johan. Några exempel på verktyg för flödesbaserad kommunikation är Microsoft Teams, Trello och Slack. De liknar på många sätt kommunikationen i sociala medier. Ofta är informationen strukturerad efter kanaler och ämnen och varje individ kan filtrera fram vilken information man vill ta del av och följa. Den här övergångsfasen tycker Johan kan jämföras med när vi gick från snigelpost till epost. Den ställer en hel del krav på oss. 2. Kompetensen om verktygen brister Vi behöver också kompetens för att kunna använda alla de här verktygen på ett effektivt sätt. Här finns ett kompetensgap menar Johan och det har funnits länge, kanske oberoende av pandemin. Går vi över till de flödesbaserade verktygen kan vi lätt bli översköljda av information som vi kanske inte behöver. Därför är det helt avgörande att var och en lär sig att ställa in vad man vill och bör får notiser om och framför allt vad man inte behöver ta del av. Att öka kompetensen kräver kommunikation och kanske gemensam utbildning. När det gäller kompetensöverföring finns det också en fördel av att sitta på samma plats. Gör man sällan eller aldrig det behöver man förstå att många kompetensgap kan vara svåra att upptäcka. 3. Strukturen för hur vi ska jobba saknas När vi vet vad teamet och organisationen behöver är det viktigt att bestämma sig för en struktur för alla delar i arbetsprocessen. För många verksamheter är de viktigaste delarna att fatta beslut om de här: möten kommunikation samarbeten Det hybrida arbetssättet är något väldigt nytt. De flesta organisationer söker sig fortfarande fram i jakt på optimala lösningar. Här går det sällan att hitta ett enda arbetssätt för alla i en organisation. Förutsättningarna och arbetsuppgifterna kan skilja sig mycket mellan olika avdelningar, grupper och yrkesroller. När det gäller möten säger Johan det perfekta hybridmötet ofta är svårt att få till. Det kan handla om att tekniken brister men också om att vi behöver hitta nya sätt att inkludera alla när vi befinner oss på olika platser och använder olika tekniker och enheter. När det gäller internkommunikation börjar allt fler organisationer att frångå epost och väljer istället ett av de många flödesbaserade verktygen vi pratade om tidigare. Johan rekommenderar att man pratar igenom exakt hur de här kanalerna och verktygen ska användas och hur vi ska samarbeta, när och hur och med vilka. Det avlastar väldigt mycket. Ofta tror vi att saker är självklara för alla men så är det sällan. Lägger vi istället lite tid på att skapa en struktur för hur vi ska arbeta vinner vi alla tid och slipper stök och frustration.
