In this insightful episode of Hoots on the Ground with No Bullshido, Adam Hoots is joined by Hal Macomber, a respected leader, coach, and influential figure in the field of Lean Construction. Hal shares over 35 years of experience pioneering Lean practices, offering profound insights into continuous flow construction, human-centered leadership, and the power of engaging frontline workers. Hal reflects on the industry's progress, emphasizing that while Lean has made significant strides, substantial work remains to integrate its core principles universally. He introduces the concept of "Continuous Flow Construction," explaining the critical importance of designing projects with a clear operational rhythm or "Takt," thereby dramatically improving efficiency and reducing project duration. Key insights from this episode include: How continuous flow construction, designed around Takt time, can revolutionize project delivery by dramatically reducing cycle times, sometimes from weeks to mere hours. The essential role of operational science, including Little's Law, the Law of Bottlenecks, the Law of Variation, and Kingman's Formula, in enhancing production planning and control. The true meaning of "Kaizen," emphasizing personal and collective growth through continuous learning and improvement, extends beyond simply eliminating waste. The critical need to equip trade workers, whom Hal respectfully refers to as "performers," with the skills, mindset, and agency to execute Lean principles in the field effectively. The limitations of traditional scheduling methods (e.g., CPM) necessitate the adoption of collaborative, inclusive scheduling practices that fully integrate Lean methodologies. Hal highlights the transformational power of true worker agency and engagement, urging leaders to foster environments where frontline workers actively contribute to problem-solving and continuous improvement. He challenges conventional wisdom by asserting that push methods are never beneficial, advocating instead for a system based entirely on pull and flow. Through stories and practical advice, Hal and Adam encourage listeners to shift from rigid, hierarchical structures toward empathetic, human-centered approaches that harness the full potential of every team member. This episode is a crucial listen for construction leaders, Lean practitioners, and anyone passionate about driving deep, sustainable improvement through genuine human engagement and systemic thinking. NOTABLE EPISODE QUOTES: “Continuous flow construction isn't just about efficiency; it's about human engagement and empowerment.” – Hal Macomber “Real Kaizen is using every opportunity to grow ourselves, not just the system.” – Hal Macomber “Don't just respect people—respect human nature.” – Hal Macomber   ABOUT HOOTS ON THE GROUND PODCAST:The Lean Builder's absolutely, positively NO Bullshido podcast. This is a must-watch episode of “Hoots on the Ground” with No Bullshido as we highlight ‘The Manny Hoyo!' Manny is a Senior Superintendent with Skanska who works in the Boston area and shares how he spreads his gifts and talents to the world. Manny talks about how his upbringing has helped him become a better superintendent in the field. He also talks about being a senior superintendent with anxiety and being introverted, both require a daily battle. Manny dives into his recommendations for a Clemson course titled, “Building High Performing Teams” that Hoots is developing with other leaders within the university. Manny recommends that psychological safety and de-escalating tension would be at the top of the list of topics to cover in that course. Manny and Hoots dive into the hierarchy of construction and both dare to scratch the surface of this real-life concept in the industry. Manny talks about the phrase “command and control” and how there is a place and a time for that philosophy of management, but there are better ways most of the time. Those times and places where command and control matter include safety incidents or owner-strict delivery schedules and processes. Hoots coins “The Manny Rule”: Treat people like you should! Manny also challenges the phrase “hurt people,” as he comes from a hurt background and does everything he can not to spread that hurt. Manny remembers a project where he was a young assistant superintendent, and he helped come up with a much better plan to move a 22,000lb masterpiece of a painting. This painting was a Fresco painting of the men and women who built the museum that Manny's team was renovating. Instead of relocating the painting using rollers, Manny's idea of moving it with a crane proved to be the smart way to put less stress on the wall. Manny talks about the environment that was created around him that allowed him the courage to speak up in the moment with that idea. Manny says, “Be a croissant, not a bagel!” Tune in to find out exactly what that means. Hoots questions if we are starting to discuss Emotional Intelligence!?! Comment below and let us know if that's what we got into! As Manny sails boats in his free time, Hoots asks him to better understand how sailing relates to scheduling and Lean Construction. Manny and Hoots close the podcast with a quick discussion on “respect for people” and what the phrase means. Manny also shouts out Chris Kelly, one of his construction idols, who taught him the most within the industry. And don't use the phrases “I, me, or mine” or “progress over perfection” around Manny. In this episode of The Lean Builder's Hoots on the Ground podcast, we get to know James Glass with Turner Construction out of the Dallas, TX office. James started in the industry as a laborer, and he has learned much from his time supporting The Boy Scouts of America. He is still involved to this day without having children or grandchildren involved. His 40+ year career path in the construction industry took him from a laborer to a senior superintendent running large-scale work. James gives his advice on the best path to get started in the construction industry in today's market! James takes us down his personal Lean Construction journey—both positive and negative. He talks about how Lean failed on his first project but by continuing to apply Lean, the process and principles have benefitted his career tremendously. James makes the statement, “You cannot force the project to fit Lean, you must modify Lean to make Lean fit the project.” He gives some great tips on how to get Lean moving forward quickly on your project, especially on your first attempt. Many of the best aspects of Lean thinking are actions or ideas that he has been doing for a while, but now with Lean, he has words for the process or tool. Being able to have a common language with other superintendents helps make his processes better. James dives into how Lean is much more than the Last Planner System®. James practices and uses the Lean tools but refuses to use the Japanese word of Ohno Circle; instead, he refers to these as the Observation Circle. James talks about how patience and respect are key to getting things done but also knows the days when you must speak up and be more direct. Lean is one tool to help people change (and embrace change) on construction projects. James talks about how we only must manage three things in construction: money, risk, and relationships. James talks about how the old-school, traditional way of thinking stays right on his shoulder and how it still takes effort today to bottle that up and find a better way. A great episode for anyone trying to convert an old-school, traditional-thinking superintendent!   ABOUT HOOTS ON THE GROUND PODCAST: The Lean Builder's absolutely, positively NO Bullshido podcast. This is a can't miss episode of The Lean Builder's Hoots on the Ground podcast! During this episode, Julie Dolan, Brian Winningham, and Adam Hoots summarize their findings and learnings from the previous Construction Suicide Prevention episodes (check out Episodes 65-67 on our Podcasts page to give them a listen). The team uses a liberating structure known as “WHAT? SO WHAT? NOW WHAT?” They run through the experience that they just had together – the What, while they discover the So What of the conversation and turn each of those learnings into action by completing the Now What category. The learnings are real and come from real people, with real experiences, on real project sites. All of us are working together to make the construction industry a better place for learning. By listening to this episode, you can capture all the takeaways from the previous episodes that were issued to date. With the help of Manny Hoyo, Buddy Brumley, Sam Sinclair, and Joe Pryor, the team was able to unearth some amazing nuggets and examples of how to spread kindness on project sites. That is the word that came to fruition naturally in every episode – KINDNESS! The industry is lacking kindness. The Now What concluded the episode with Adam Hoots making the promise to submit a research paper to the ASC International conference. Julie is going to start putting together a coloring book of images that promote spreading kindness through the industry. Brian made the commitment to write a book on how to insert kindness into the industry. Listeners, we are asking you to hold each of us accountable for getting these projects done in a timely manner! Please feel free to reach out to us and ask how the commitments are coming! Thank you for tuning into this amazing session. Heather has been practicing Lean for over 10 years and has made every LCI Congress since 2014 and has served as the Oklahoma CoP Leader for LCI since 2015 (though she is happy to relinquish that role for those in OK interested in stepping up). She shares updates on some of the trade-focused programs and trainings that they offer. Heather is a staple in the Lean Construction community. You must stay around to the end, where Heather releases some brand new, hot off the press, news! We won't put it in the show notes, so you must stick around and listen to how you can help support Heather. (Check out 54 minutes in to hear to news!) Heather has worn many hats throughout her career in construction. She is a Six Sigma green belt and obtained her master's degree from Oklahoma University. Heather loves to travel and played roller derby for a long time! She says that it's a great way to release stress and frustration from the project site. Heather gets vulnerable as she discusses her grandfather and his life's motto that she learned while playing a game with him towards the end of his life. She also discusses the real-life jobsite conditions that workers are being forced to work in day to day. She likens that to a study called The Milgram Experiment. Heather discusses her own journey of learning about how she was acting on project sites. As a project owner's representative, one of her GCs called her out for ‘not trusting' them. Tune in to see how she handled that and the adjustments she made throughout her career to make her a better builder! In this episode of The Lean Builder's “Hoots on the Ground” podcast, host Adam Hoots introduces a group of guests who share their experiences and insights on Lean construction. Joining Brian Winningham and Julie Dolan this week are Manny Hoyo, a senior superintendent with Skanska USA, and Sam Sinclair, a field superintendent with E.L. Pruitt. As a fun icebreaker, Adam asks each guest to introduce themselves and share a type of food they do not like.  Brian “Ranger Winnie” Winningham kicks off the discussion by reading his original story, Honey Wagon Driver. It's about respect for people and how oftentimes a person's role and value go unnoticed until that person is not there. This episode highlights the taboo nature of discussing mental health in the construction industry. Manny explains that openly addressing mental health or acknowledging when one is not feeling well is uncommon in the industry. He points out that there is a cultural expectation to leave emotions and feelings behind and give maximum effort every day. This mentality of suppressing emotions and prioritizing work over mental well-being can have detrimental effects on the mental health of construction workers. The episode emphasizes the need for awareness and kindness within the industry. It is mentioned that individuals who enter construction often come from diverse backgrounds and may have faced challenges in their lives. Creating a culture of kindness and understanding can support the mental health of these individuals and help combat the stigma surrounding mental health in the construction industry. Overall, the episode underscores the importance of recognizing and addressing mental health in the construction industry. It calls for a shift in the industry's culture to promote open discussions, awareness, and kindness. The speakers emphasize the significance of kindness and understanding starting from within oneself before extending it to others. They suggest that individuals must first find kindness within themselves to be kind and understanding towards others. The speaker challenges the industry to introspect and cultivate self-compassion, as they believe it is difficult to show kindness to others without finding it for oneself. By setting an example and understanding the reasons behind others' actions, individuals can create a more positive and compassionate work environment. The episode also discusses the importance of becoming mental health certified in the construction industry, comparing it to being First Aid and CPR certified. It highlights the need for individuals to possess the skills and knowledge to address mental health issues just as they would physical health emergencies.  Manny mentions his company's green sticker program, where individuals can receive mental health certification training. This program involves wearing a sticker on their hard hat, like displaying First Aid and CPR certifications. The purpose of this certification is not to make individuals certified counselors but to equip them with the tools and resources to have conversations about mental health and direct people to appropriate support. Overall, the episode underscores the significance of finding the value that each member of the team can add to the project. Construction jobs are not built without the men and women who labor to make them happen. It's time to show them some respect. The episode ends with each person issuing a challenge to the construction industry! ABOUT HOOTS ON THE GROUND PODCAST: The Lean Builder's absolutely, positively NO Bullshido podcast. In this episode, Brian Winningham shares a poem that he wrote about life in the construction industry titled Temporary Fence Panels. In the poem, Brian captures perfectly what it's like to work on a construction project site. Before you know it, the day is gone, and you haven't even started your own personal work. Staying until late in the night, and then you realize a problem on the job site that you must solve before you can go home! The OG Lean Builder, Buddy Brumley, shares his own experience of working in the construction industry for a long time without succumbing to heart attacks, alcoholism, substance abuse, or divorce. This is seen as an anomaly, with the other speakers referring to him as a "unicorn." Buddy's story highlights the importance of self-care in a high-stress industry like construction, where many individuals may struggle with mental health issues and unhealthy coping mechanisms. Buddy discusses the challenges of finding time for self-care, particularly when work consumes a significant amount of time and energy. He admits to not having any hobbies and using his time off to recharge for the next week. However, he recognizes the need to hold himself accountable and make time for self-care, even if it means learning new ways of managing his schedule. The speakers also acknowledge the role of support from others in encouraging and reminding individuals to prioritize self-care. Overall, the episode emphasizes the significance of self-care in reducing stress levels and improving overall well-being. It highlights the challenges faced in prioritizing self-care in a demanding industry like construction, but also emphasizes the benefits that can be gained from making self-care a priority.   ABOUT HOOTS ON THE GROUND PODCAST: The Lean Builder's absolutely, positively NO Bullshido podcast. The episode urges listeners to seek help, highlighting the acceptance of therapy and counseling within the construction industry. Welcome to the podcast where we talk to leaders who are making a difference in their field. Today, we're joined by Adrian Russell, a construction executive who is passionate about breaking down barriers and increasing diversity in the industry. Adrian talks about his background growing up in inner-city public schools and how many black kids, including himself, dream of becoming pro athletes or entertainers. He shares a story from a kid he mentored who pointed out that even though teachers encourage them to consider other careers, the truth is that becoming a pro athlete or entertainer feels more achievable because they see people who look like them at the top of those industries. Adrian explains that lack of representation is one of the reasons why many black kids aren't interested in pursuing careers in construction, despite it being a viable and rewarding option. He shares his own journey of breaking into the industry and how he's using his position as an executive to create more opportunities for underrepresented groups. Adrian emphasizes the importance of having diverse perspectives and experiences in the workplace and how it can lead to better decision-making and innovation. He encourages listeners to challenge their assumptions and biases and to actively seek out opportunities to learn from and work with people from different backgrounds. For the record, Rob wore his #NoBullshido shirt out of respect for the show. This shirt was given to him scaffold skilled trade professionals. Hoots is going to need one of those Rob! Rob leads by example as he makes the person in front of him the most important person on the earth at that time. A super curious man, he's always been enthralled with being a builder. He has a natural curiosity that is fed daily being in the field. He remembers a saying that owners will forget minor cost overruns and schedule delays, but they'll never forget about a project because of poor quality. As a Giants fan, Rob was excited as his football team had advanced, unfortunately at the timing of the release of this podcast, the Giants have been retired for the season! As Rob says, you cannot control everything around you, and it's taken him a while to learn that. A couple of quick liners, “A little bit of fear is a good thing!” “I was a part of that building!” Making sure he is a good father is what makes him tick! “Get up every day and put your best foot forward”, and “That's why you call it the present, it's a gift!”. Hoots dives into two of his favorite sayings, Felipe noted earlier in the week that FAIL is an acronym for First Attempt in Learning and Jesse's Control is an illusion! In this episode, Hoots reviews another way to develop capabilities! Through radical candor feedback, teams can deliver feedback that is honest, kind, clear, and concise. Radical Candor feedback comes from a place of caring personally about a human being and challenging that human being directly. In this episode, Hoots reviews one of his favorite books called Radical Candor: How to be a kick ass boss by Kim Scott. Hoots raves about this book and her blog! Feedback can be both hard to give and hard to receive. From birth, we have been told ‘if we don't have anything nice to say then don't say anything at all.' This is total Bullshido and needs to be rethought. If we don't have something nice to say, ask yourself if it is constructive and if you care personally about the person that you are referring to, if both answers are yes then share the feedback! The other comment we've been taught our entire life is to ‘be professional.' Somehow, that means leaving your feelings at home and don't care about people. This also couldn't be further from the truth. Hoots suggests analyzing your relationships to help yourself understand where you are from a feedback standpoint for those who mean the most to you. We have to change our views on feedback to make sure that feedback is actionable. That is good feedback that helps us to learn and adjust moving forward! That is being lean! Tune into this first episode of the second season! Hoots highlights one of his lean heroes, Niklas Modig! The author of This is Lean who coached Hoots when he was with DPR Construction. Niklas helped Hoots understand the story of the Toyota dealership that won the award of Role Model of the Year. This company went from being one of the worst performing dealerships (#287) to the best performing company as judged by Toyota. Niklas had the opportunity to interview the young CEO of the company that made the four year profound change. The CEO informed Niklas that this was a 4-step process and he proceeded to outline the process on the dry-erase board. Step1 = Everyone gets the same training. Step2 = Everyone begins to see the work through the same lens. Step 3 = Everyone begins to suggest improvements for the work Step 4 = Everyone begins to implement the suggested improvements This process pushes form but then allows the information to be pulled from those who are closest to the work. This is a great example of how to push form and pull content. Whether you are doing team health assessments, trust circles, player cards or other ways of pushing form, always ensure you're pulling the content! We do this by asking open ended and inquisitive questions to flip the switch between being a teacher and a learner. We must allow for variation to happen. By pulling content from the front lines, we are able to discuss and improve the things that actually matter. Justin is a newlywed, and super proud of his new wife who is a vet technician! Somehow Justin ended up going to Clemson yet is a Carolina Gamecock fan. If you're from the southeast, this is a big sin! Justin started on the route to becoming a civil engineer. After spending a few years on the office side of construction, he made the shift to a Superintendent and hasn't ever looked back. In fact, one of his old bosses is still waiting for Justin to come back from the field! Justin has been a part of a build with the largest building in Charlotte, the Bank of America building! This building is visible when watching the Carolina Panthers. Hoots admires Justin for this thinking ability and his question game. Justin dives into exactly how his experience has helped him to well round his questions. You can tell through this interview that Justin thinks different and is bringing a new mentality to the construction industry. He is making a difference on his projects and challenges you to do the same on yours! Justin talks about his second project in the industry when he was asked to do the impossible and split two offices into 4 offices. With a cool and calm manner, Justin and the team made this happen while exceeding the expectations of his client! All around, Justin is a stand-up person who is spreading love and team building throughout the construction industry. Justin ends with his message to the world of “Don't let the message get lost in the way you deliver it!” He sums it up by saying don't serve me a perfectly good steak on an old dirty trash can lid, because he is not going to eat it!! He dives into the story of meeting his wonderful bride in the parking lot! Matt mentions trust as being important to maintain a relationship for 26 years! Matt started his lean journey as a laborer on a construction site and has progressed to his current role as a Superintendent with O&G Industries and even discusses his future role as a lean champion! He dives into a story from his journey into curiosity which helped him graduate to the next level. Listening to the workers, having patience, and be curious all helped Matt to discover how to be a Superintendent. Speaking even louder and closer to Hoots' heart, Matt is a living kidney donor! It doesn't take much to see if you qualify to donate a kidney to someone (like Hoots!) in need! Matt jokes that after that process you're cleared to become an astronaut!  Matt talks about how that led to donating and volunteering with the local fire department after a major hurricane event! Recipient of Firefighter of the Year for his efforts, he is just a good dude that gives repeatedly! Matt compares his duties as a firefighter to his duties as a Superintendent. He discusses how to analyze a situation before running in and firing of solutions. All about training, muscle memory and making sure you're safe then others. Safety being the upmost in each of the professions. Huge shoutouts to Ryan Popp, lean consultant with ASKM Associates as Matt discusses his resistance to lean when he first started. Not wanting to do simulations and “additional work”, he turned away the daily huddle and the boards on the wall. Finally, Ryan was able to convert him into the amazing lean builder that he is today! Matt is able to talk about “That Magic Moment, when it all clicked and the team came together!” An episode worth tuning in for!
