Dennis Cagan: The Most Powerful Person in the Room Nobody Knows About

WholeCEO With Lisa G Podcast

Play Episode Listen Later Jun 17, 2026 25:48

What if the most important person advising your company was never on the org chart? Dennis Cagan invented the trademarked Shadow CEO® role in 1983 and has spent four decades being exactly that person for some of the most successful companies in America. With 74 boards, multiple CEO stints, including one public Unicorn, and a keynote at the very first COMDEX show in 1979, Dennis has seen every version of what separates the CEOs who execute from the ones who just plan. In this episode, Dennis shares the famous chalk mark story that explains exactly why knowing where to apply expertise is worth more than the expertise itself. He breaks down what it takes to succeed in disruptive times, why a B-grade idea with an A-team beats an A-grade idea with a B-team every single time, and what the one thing is that was always present in every CEO who made it through when everything was working against them. This is the conversation your board wishes it could have.

Money is simple. The same things occur throughout history time after time. It is like a car going around the block. One time it may be green, another time orange, another time black. After the 16th time it doesn't make any difference what color the car is—you will recognize it. The same goes for money. There may be little change each time an economic event comes around—but after 15 times you learn to recognize what it is. Once we grasp how simple the system is, it becomes easy to make an accurate educated guess what will come next. What is happening now has happened before—and will happen again.

David and Mark discuss why the money inside a Life Insurance Retirement Plan (LIRP) "bucket" is treated differently for tax purposes and benefits from low fees. When it comes to life insurance, David recommends "having as little of it as the IRS requires, and stuffing as much money into it as the IRS allows." Remember: not all Indexed Universal Life (IUL) policies are created equal. Starting an IUL is like getting married – it only works if it's 'til death do you part. Mark and David touch on the so-called IUL deal-breakers. David is firm in his view: for LIRPs and IULs, you must ensure a 0% loan is guaranteed in the contract. David also shares one of the biggest reasons his clients tend to favor an IUL. Mark Byelich highlights a significant risk that he and his team monitor closely. In other words, to generate the end product (electricity/power) there isn't just one component, and it isn't just producing. Many components within the system produce AND consume power before the final product is complete.  Applied to banking, you can understand that in a properly working system, there are going to be times for capitalization (“producing”) and times for leverage (“consuming”). The process of banking is not just stockpiling, it is ALL functions of money.  Definition of Classification Webster's Dictionary defines classification as “the act of grouping into classes that have systematic relations, usually founded on common properties.” In other words, we all classify things based on their major characteristics. Classification is a great tool because it can help us compartmentalize new information and fit it into what we already know.  But when it comes to life insurance, there is a great challenge, which is laid out in Becoming Your Own Banker, to rethink your thinking. After all, it would be tempting to classify life insurance as any other insurance product and move on. But when we do this, we miss out on the chance to form a proper mental construct of what whole life insurance is and can do.  Though life insurance is certainly insurance, whole life insurance with a dividend-paying mutual insurance company shares characteristics with banking, and should be classified as such. It just requires that you see things a little bit differently and dig a bit deeper. Quote #1 "I was actually commissioned by Reid Hoffman and Constantin Gurley to write LinkedIn's first book. So we were the publishers of LinkedIn's first book. So I'm familiar with it, with what it's doing, where it's going, the acquisition, all that, and For a long time I've been thinking about writing a LinkedIn newsletter, and I just executed the launch very recently." Quote #2 "Topic. Super cool. It's called Staying Relevant. My primary focus is on credibility. And so, you know, it, I don't use the word credibility in there, but it's credibly staying relevant. So what do you have to do today in, in the pivot point we are in, in the world, and I was under the impression, uh, or I set the goals for myself and, uh, and that. I'd be happy if I got a hundred subscribers. Right? And so, you know,  I was gonna do it Wednesday morning and I said, oh no, let's wait. And I did it Thursday morning and, and about an hour into it, I had 200 subscribers and I'm like, oh, maybe I should change my expectations. So we ended up getting, uh, over a thousand on day one. A week later we're close to 2000, and I just. Shared my next article. And what's nice, James, what's nice about this is my big focus in life is on credibility and for us as humans, to live life more credible and as corporations to instill an idea of credibility and culture of it inside the company." Quote #3 "Before Mark Andreessen put Mosaic on top of the internet and all of a sudden we started seeing it and, and when 50 million users in the US first started using the internet, oh my god, it's real. So what I'm gonna say is chat. GPT is the mosaic of ai, right? Chat, GPT allowed us to see what AI can do. It's possible that chat, GPT will have the same fate as Mosaic, right? Companies still out there made good deals, but it's not the big brand. Open AI may produce other things that, produce value. The point is, though, for us who are listening to this right now, tomorrow's gonna be different than today. And how can you stay relevant? And,  that's basically the, the topic  I'm personally exploring as we all should,  for the clients I work with."
