This episode teaches a very simple concept called conversational navigation. It requires leaders and even non leaders to enter conversations willing to explore versus steering someone to get to a place that they may want that person to get to. Think about the most simplistic example a person with a negative attitude. Our destination is we want this person to be more upbeat and positive and we want them to get there quickly yet we have to ask ourselves some fundamental questions as a coach: why is this person possessing a negative attitude? What causes it? What are they willing to do to turn it around? This episode is about really understanding the value of what we call "Foundational Relationships". It depicts a connection beyond the transactional or work-driven interaction whereby people know about one another in terms of interests and passions.
Let me introduce you to a new concept called Conversational Discord. Conversational Discord is when people have an argument or a misunderstanding that leads to greater difficulty within an organization. There are four stages to Conversational Discord: 1. Misinterpretation- misinterpretation is when somebody is either not listening or emotionally reacting which leads to a lack of understanding or misinterpretation of the message or the person.2. Labeling - Labeling is when the experience lends itself to a depiction that is factually untrue or unfounded.3. Unprofessional Sharing- When stages one and two are achieved often people will share their opinions of the experience as well as their misinterpretation by labeling and sharing with other people who are not involved in the conversation.4. Spin and Share- People who receive the unprofessional sharing will often put their own spin on what happened and continue the sharing process.Here is a brief example of how Conversational Discord works. Recently I was in a meeting with a person who started to ramble during a staff meeting. She kept repeating herself and you could see other people and the virtual meeting becoming less and less patient. After the meeting I received a phone call from one of the participants who immediately told me she was frustrated and then preceded to use her misinterpretation that lead to labeling. The person said “all she cares about is what comes out of her mouth and she doesn't care what comes out of anybody else's mouth and she just wants to hear herself talk”. I think we've all heard people make statements like this yet is that factually what really occurred? About an hour after this person called me another person called me sharing the same thing and also shared that they had had a conversation with the person who had just called me. The unprofessional sharing was well underway. The person who was rambling in the meeting two days later had an incident with a coworker who was not in the meeting who said “I heard you had a tough meeting the other day and people were really angry that you tried to take over the meeting”. That is not even close to what factually occurred. I told the director of the department I would talk to her and see what was causing this. After several good coaching questions I quickly found out this person struggles with insecurity as it relates to her ability to communicate a clear and concise message. She literally shared with me from her past work people became extremely frustrated with her because she often came off ambiguous and nebulous which is the reason that she tends to over communicate. After talking to her for 15 to 20 minutes after finding this out I quickly realized not only does she care about other people and their views she wants to hear their other views. So, within two days someone outside the meeting had literally shared with her directly they had the impression that she took over a meeting and dominated which prompted people in the meeting to be angry. The people in the meeting were not angry they were frustrated and to be candid were frustrated on unfounded assumptions. Often, we talk about workplace cultures and engagement and we have to realize cultures are made up of conversations that occur every single day. The key to this feedback system is to manifest everything in the discussion around the role of altering perception even though we are probably helping people to deal with their own reality. The LACK feedback system is about positioning people to seek feedback of where they have opportunities to improve the perception they give off as teammates or whatever the subject matter is that you would like them to address. We use LACK as a tool as most people LACK the ability or knowledge of how to have such conversations which leads to areas where they LACK self awareness,. Here is how it works: 1. First ask them to seek feedback from peers in upper-level management of where they have an opportunity to improve as a teammate that will alter perception they may be giving off. Notice the language of opportunity to improve and perception - these words create a greater willingness for people to produce such an activity which can be extremely uncomfortable. a. Once this has been done three or four times this is where the lack system of feedback goes to work and here is how that can be facilitated: Once the feedback has been attained ask the following questions: b. Learn: what did you learn? c. Actions: What action will you take based on what you learned? d. Career: How will the learning and actions help you with your current and potential future career? e. Knowledge: What did you learn about yourself that you are committed to improving going forward positively? I recently heard in a group discussion that people must communicate with one another and employees must share upward to their direct leaders their feelings and frustrations. Somebody made the comment it's all about culture and I actually somewhat disagree with that. Conversations create cultures and we have to fuel employees minds positively as well as position leaders to learn how to coach and help their employees feel good about getting better. Often, organizations drive improvement in their workplace cultures reactively. Organizations will create programs or initiatives that react to marketplace conditions such as industries that are in decline or maybe even in reaction to a pandemic crisis. At the core of every organization should be leaders across the board proactively providing positivity to each and every one of their team members. Here are some basic suggestions on how every leader can do this: Call people into the office whether in person or virtual and only provide positive and specific feedback. Send a handwritten card home detailing why an employee is showing great promise in specifically doing great work. All people into your office whether the person or virtual and have your boss there and be prepared to only praise that employee. The techniques are so simple yet at their core are proactive and positive and will insulate every workplace culture from inevitable change and industry challenges.

Leaders must possess the ability to navigate conversations now more than ever. We need people to perform yet at the same time we need people to know we care and that we truly are invested in their well-being. This is easier said than done. Organizations and leaders need to invest in their conversational skill development. Think about an employee who is not performing well and maybe eight other employees who are performing well and you need to address that one employee. This seems on the surface very easy yet the eight employees might have a reaction in terms of how you interact with that one employee who is perceived to be underperforming. Conversations matter!Think if you're a sales leader in your team just came out of 2020 doing okay yet a large number of employees have not hit their numbers. You need to sit down with them and have a conversation about increasing their numbers for 2021. Easier said than done. We often share with sales leaders you do not coach to numbers you coach people who produce numbers and this requires the ability to find out where people struggle and how to help them feel comfortable sharing such things you can have targeted information you can pursue to raise sales numbers as a partner with them. As we enter 2021 we need our employees to come through for us and now more than ever. With that being said we have to be sensitive and empathetic while driving continuous change that will be thrust upon organizations. This requires conversational excellence and it is incumbent upon leaders to drive change positively while maintaining empathy and sensitivity.
Every organization has subcultures. Subcultures either promote or undermine what leaders want in terms of their desired workplace cultures. Guaranteed, every organization will have groups that are negative and are opinionated as well as those who positively want to influence and everything in between. There are some simple rules in this 22 minute podcast master lesson of how to create a positive workplace culture by driving subcultures.
I know this episode is going to potentially upset some people. The goal of this is to draw attention to an area I don't think we talk enough about and that is putting in a good day's work and really working hard. While the world has turned sideways I am all for addressing mental health and showing empathy and providing people an avenue for work life balance . I don't think those things should be provided at the expense of employees understanding our current situation and working their butts off to not just protect themselves but the organization they work for. This short story depicts the value of self-awareness and coaching. Recently, a friend/business associate get fired from his job. As I asked him what happened, and he went on a tirade of why it was completely unfair and how his boss was a jerk. As the conversation continued, I realized one thing like most people who have been in that predicament very few people are ever truly honest with themselves and self-aware. Most bosses hate firing people; therefore, it begs the question why would anyone want to do this intentionally to hurt somebody? The answer is simple they don't, yet people who do get terminated often go into an emotional state of unfairness and share with anyone who will listen "look what happened to me". This past weekend I received a number of phone calls from parents as it was tryout weekend for boys and girls volleyball in the state of Wisconsin. I'm still amazed that some parents feel that the process or the decision that resulted in the child not making a team was somehow unfair or personal. One such parent I shared a thought with and that was "what do you think is the silver lining?" The parent said "I have no idea" in a very abrupt response. I said "I'm no longer involved in coaching or running a club so I don't have a vested interest per se but let me ask you again calmly what do you think is the silver lining and think about before you answer about the workplace and how employees maybe in your own organization do not accept change or difficult times?" The father paused, calmed down, and this ultimately led to a really productive conversation where I think he's in a better place to work with his kid to potentially get better but also change his relationship with the decision that was made. Teamwork and Leadership are learned behaviors. When kids go to high school and ultimately college that's an eight year time span typically where they then enter the workforce. With that being said, how many of these kids are really taught what it's like to be in the workplace and act in alignment of being a great teammate and supportive of leadership?
