Always position the meetings in terms of how what you share helps your manager hit their goals (and/or the team goals). I share 8 key outcomes that every manager and business want so you can link your work to these when in your 121 meetings. Managing upwards brilliantly starts with managing your boss expectations. Ask questions to find out exactly what your manager expects from you. You need to understand what deliverables you need to produce and the context of these too. I share examples of questions you can ask to help you achieve this.  Next when managing upwards at work, focus on building a strong and productive relationship with your boss. Creating a good relationship with your manager is pretty vital if you want to be happy at work, get a bonus, get promoted and progress your career.  In 10 Great Tips to Manage Your Manager I share practical tips I have used to build and maintain good relationships with wide range of managers and indirect “bosses”. When thinking about how to manage your boss' expectations, a great place to start is to ensure you are doing a good job or at least average compared to peers. That way, when managing your boss, they already view you as an asset to the team. Delivering what you need to is a great way to start building relationships at work. Every manager is different, so when learning how to manage your boss, ask them how they like to be managed. How you manage up should be tailored to your specific manager. As you plan how to manage your manager ask them what they expect of you. If you don't know what good or okay looks like in their eyes, meeting that expectation is harder.  It is in your interests, when managing up, to take responsibility for managing relationships at work and particularly with your manager. Your boss influences so much of your working life therefore it must be a no-brainer to be proactive in creating a positive professional relationship. A key part of expectation management at work is to reduce the number of surprises for colleagues and particularly your manager. Surprises, both positive and negative, hinder planning and impact how your manager in turn manages their boss's expectations.  How to manage your manager is well is not as hard as it might seem at first. Think how you would like to be treated and replicate this for your manager. How to manage your boss effectively requires a little planning and effort on your part and taking some or all of the steps outlined in “10 Great Tips to Manage Your Manager” will make a significant positive different to your relationship with you manager. Make the effort – it really is in your best interests if you want to be happier at work, get interesting projects to work on, get a bonus and get promoted.  Good luck in practicing how to manage your boss!

Welcome to Real Job Talk, Mary Abbajay! Mary is a speaker, consultant, and trainer who works with managers and teams to create productive workplaces. She also teaches at the university and post-graduate level, speaks at numerous conferences, and is an active volunteer. Mary wants to make the world a better place by making the workplace a better place. We asked Mary what the biggest challenge has been in the workplace over the last year, and she talks about how teams, managers, and companies weren’t prepared for remote work. Many people figured out how to manage up when they were in the office, but were lost when everything went remote. Bosses changed their approaches and life became complicated. In the beginning of the pandemic, Mary taught managers some skills about remote work such as learning how to manage with results and staying connected. She saw that managers didn’t know how to juggle everything and also manage remotely, and she reminds us to have empathy for our managers too. Managing up isn’t about sucking up and licking boots. It’s about managing that relationship and making sure it’s working well for you, your boss, and your organization. Keys to managing up: understanding the manager has influence over our career, and we can’t change them. People who manage up well understand that adapting how we react to others is an empowering skill. You know The Golden Rule - treat others how you want to be treated. For managing up, try The Platinum Rule -- learn how others like to be treated and then do that. When you give others what they need, it builds trust. Read your boss and how they communicate in order to figure out what will work best for them. Things to look for in your boss: are they focused on tasks or the big picture, do they have a fast-paced or slower work style, and do they like sharing a lot of info or just the highlights. Once you’ve assessed their style, you need to decide how you can and want to adjust. Mary has a conversational template for preferences, priorities and pet peeves….it’s your job to have it with them to build a shared framework for how the relationship will work. LCLD Manage Up HO_2020 You can have a check-in with them using this doc individually or as a team. Learning about them will change the dynamic of how you work together. How do you get better at managing up? First, have the conversation. Train yourself. See who is successful with the boss, and observe them ask them what works. A little of self-awareness, responsibility, and be willing to share new things grows this skill like any other. Mary tells a great story about a micromanager boss and how she changed their dynamic by reading her and how to best work with her Never assume that your boss knows what you’ve accomplished, are working on, or how valuable you are. It’s on YOU to show them how fabulous you are. Keep them in the loop and stay on their radar. Give until they tell you they don’t want it. Big rule: use that cc unless your boss doesn’t like it. The power of the cc is to have your boss know what you’re up to, but also to keep them in the loop so they aren’t caught unaware. Talk about work boundaries, your environment, and if and how you need help with flexibility. There are different types of bosses with keys to each: The “Normal” Boss. This category covers most poeple, whether they are introverts or extroverts, and across different management styles, like advancers, harmonizers, and energizers. The keys to an normal but introverted boss are to be proactive, stay on their calendar, tell them what you want to talk about, and give them time to speak. Manage your chatting….it drives them nuts! The key to an normal "evaluator" boss: they love details and accuracy. Learn to love the details and have the facts when you meet with them. “Difficult” bosses come in different styles, like micromanagers, impulsive boss, seagull boss, ghost-boss, work-a-holic, and “friend boss.” The key to micromanagers is to over-communicate and show them that you will do things the way they want you to. They need to get what they need. “Toxic” basses are those who humiliate, debase, abuse, bully, or are narcissists. Bad people who create toxic work environments. The main key to a toxic boss is to: 1. Get out! You can’t change an asshole, a narcissist, or a bully. Get out. If you find yourself working for a narcissist, you do need to be a kiss ass until you get out, but you have to determine how long you can do that and you protect your professional image. Remember they will raise themselves by pulling you down. In general, managing up is about finding the right strategy that will work with “this boss.” Mary has a great talk on YouTube about successfully working remotely (https://www.youtube.com/watch?v=YZDKYyYOLC0). She advises to stay on the radar, invite your boss for a virtual, meaningful coffee. Ask your boss their preferred communication channel, and USE IT. Ask for feedback on what’s working well and not well, and ask if they’d like to see you change something, and tell them what you think would help. Stay positive and show some concern for your boss. Stay away from negativity and complaints without actions or suggestions Being a complainer is a drain and will do nothing for your career. We asked about working with someone who is fundamentally different from us (e.g., an extrovert working with an introvert). Mary's advice: bring your best authentic self that the situation calls for and build the muscles that will push you to work with others. As always, you need to manage yourself first before you manage others You are the CEO of your career. If you haven't entered the work force yet or are brand new to the work force, the concept of managing your boss may be foreign to you. Here's the basic premise: To get the most from your work and ensure your success, you will need to be intentional about getting what you need from your boss. Here's the perfect situation: Your boss is just available enough when you start out, then progressively loosens the reins as you become more competent in your role. She never micro-manages you and she never under manages you. She knows just what kind of management style works best for you, and she knows exactly what you need when you need it. Now for the real world, where your boss has a zillion things on her plate and your professional success isn't even on the stove, much less the front burner. It becomes your responsibility to get your professional needs met, and a big piece of that is managing your interactions with your boss.   Here are my top five opportunities to manage your relationship with your boss: During the Interview Ask the question, “How often, and in what way, will my performance be evaluated?” of your prospective boss. Depending on her response, you can ask follow-up questions like “Will I have the opportunity to receive more frequent feedback in the first few months or when I begin a new project?” It's important that you know what your needs are…and whether what you're hearing meshes with those needs. If you hear that your prospective boss travels extensively and you're going to be left on your own quite a bit…will you get the feedback you need to be successful? On Day One Most new hires have a one-on-one with their boss in the first week of employment. Here's your chance to re-state your understanding of how you'll be managed, and to ask for what you need. For example, if your boss has stated that your first performance evaluation will be in 90 days, you might want to ask for quick weekly check-ins prior to that. Whatever you need…ask for it. By phrasing your request as important for your success, and by extension your boss' success, she can hardly say no. At the Beginning of a New Project / New Responsibility When your boss assigns you a new project, you may very well want closer supervision initially to make sure you're moving forward in a way that meets your boss' expectations. You can ask for regular check-ins, or just request that she be available when you have questions…whichever works best for you. You also want to be specific about the type of supervision you want as you take on this new role. Do you want to be able to develop a rough draft or outline to see if you're on the right track before moving forward? You may also want to ask for additional training. When Challenges Arise Let's say you have a conflict with a co-worker that is affecting the quantity or quality of your work. Nip this as quickly as possible by scheduling a quick meeting with your boss. This should NOT be a complaining session, but rather an opportunity for growth. Use this time with your boss to brainstorm solutions, rather than place blame or rehash the problem. Challenges will also arise in your work…an obstacle you're having difficulty resolving, an issue with a customer you can't figure out the solution to. Rather than go it alone, check in with your boss. And when you meet with your boss about a challenge you're facing, offer possible solutions. Don't expect your boss to do all the mental work. When You're Ready for More Whether you're ready for a promotion, want to take on more responsibility, or want to apply for a position elsewhere in the company, meet with your boss to get a realistic assessment of your chances. This is particularly effective if you do it early, so that you can ask your boss what it will take for you to get that new job or take on that additional responsibility. By knowing exactly what the criteria are, you can work towards meeting them to virtually guarantee your success.   On a separate note, you may also need to manage expectations with your boss. I'll talk about this in a future podcast, such as negotiating how you manage your existing duties when a new responsibility is put on your plate or how to negotiate a more realistic timeline for a project she gives you. このシリーズでは、「ビジネスマンが抱える悩みや不安」についてお話ししています。 今回は、特に若手社員が抱える悩みとして「いつ質問したらよいのかわからない」という意見を取り上げます。自分なりに調べて、それでも分からないところを質問しようとするのだけれども、先輩が忙しそうにしていていつ質問したら良いのかタイミングが分からないという声や、なんでもかんでも先輩に聞くのは申し訳ない、「そんなことも聞いてくるの」みたいなことを言われるのではないかと不安に感じるという声がありました。 相手が先輩であっても質問しにくいということですから、これが上司となるとなおさら聞きにくいですね。非常に悩ましい問題だと思います。そこで、まず一つ言えることは、新人の時にはどんどん聞いたほうがよいということです。「今」しか聞けないことがたくさんあります。そして、新人だったら許してもらえるということも沢山あると思います。そして、実は、聞かれる側も新人の素朴な質問から学ぶことも多いのです。ですから、本当に分からなくて困っているのであれば、笑われても怒られてでも聞いてしまった方がいいというのが私の素朴な意見です。 新人の時期には、どんなに些細なことであっても、恥ずかしいことであっても、もじもじしているよりは勇気を出して聞いた方が良いといことを大前提として、その上で、3年目、4年目になった時にどうするのがいいのか。なかなか「こんなことを?」と思ってしまうかもしれませんが、それでもなおかつ聞くということが大事です。そしてもう一つ大事なこととして「自分の上司をどういう風にマネジメントするか」という概念を持つということがあります。 「マネジメント」というと、上司が部下を管理するという意味でつかわれる言葉だと一般的に思われていますが、ビジネススクールの業界で有名な論文ケーススタディに「Managing Your Boss」というものがあります。「あなたのボスをマネージする」とはどういうことかというと、ボスとの関係性をきちんとマネジメントしないといい仕事は出来ないということです。 例えば、メールで上司に報告をして仕事が完了したと思っている人がいたとしましょう。しかし、その上司はあまりメールが好きではなく直接話す方が好きであった場合、その上司との仕事がうまくいくでしょうか。当然上手くいきませんよね。ということは、上司の癖を理解することもとても大事なことだったりするわけです。どういうコミュニケーションツールが好きなのか、どういう質問なら受けてくれる人なのか、どういうタイミングだったら機嫌がよくて質問を受けてくれやすいのかなど、上司に媚びを売るということではなく、上司の特性をきちんと理解した上でコミュニケーションをするということが、非常に大事であるということです。相手も所詮人間ですから、上司だからということで完全性を求めてもなかなかうまくいきません。何か質問したいことがある場合には、まずは部下として上司の特性をちゃんと理解した上で、「タイミング」や上司が使いやすいと思っているコミュニケーションツールに配慮していきましょう。 上司も忙しいですからべったりとはりついて面倒をみるわけにはいきませんが、大丈夫かなとか、順調に作業が進んでいるだろうかなど気にかけている部分もあります。また、上司も部下に質問されるとやはり頼りにされていると感じて嬉しいですし、応えてあげたいという気持ちになります。ですから、配慮をしながら勇気を出して質問するということが大切です。 一方で、相談を受ける側の問題もありますよね。中には「今話しかけるな」と忙しいオーラを出している方もいて、そういう場合はなかなか話しかけづらいことがあります。しかし、これも受け手の問題も含まれていて、オーラに負けて聞きに行かないと、今度は「あいつは報告がない」とか言われてしまうので我慢して行くしかないところがあるのも事実です。これまで申し上げてきたように、ボスマネージングの一部として、その人のキャラをきちんと知り、どういう形でコミュニケーションしていくのが一番円滑にいきそうかという観察を自分の頭の中に埋め込んでおくことが何よりも大事なことではないかと思います。 どこまでいっても人間関係ですから、相手の人間の特性を知るということを怠らないことが重要です。過剰に上司だからとか、ビジネスだからということではなく、本当にその人とコミュニケーションがとりたければ、普段している努力をビジネスの場でも取り入れていく必要があるということです。
