We got into this business to get away from the inherently stifling nature of the corporate world. We didn’t set out to create another corporate world. We are entrepreneurs. We want to come and go as we please. We want to go to the beach with our spouses and family on Thursday through Sunday. Ok, we want to fly to the Caribbean Thursday and come back Sunday. Jeffrey Davidson talks to us about people, about how teams are built, and what team members need to succeed. One of the first things a leader needs to do is ask "What did I do well? What can I build upon? Where could I have done better?" This shows a vulnerability and builds a pattern of feedback that can: 1. Set an example and 2. Allow teams to learn "As humans, we are social beings." We need to be able to learn to get better. We need to create chances to learn and build learning cultures. Having trust and openness lets everyone learn from each other. Trust is one of the most important parts of a great team, not just their experience, age, or education. "Everyone wakes up, looks in the mirror, and wants to do a good job today." They might make mistakes, but their intentions are good. If we can direct their intentions, we can get great results. The secret to great teams is... Communication! Communicate: 1. What's the meaning? 2. How do we design success? Filter decisions and actions through those two things. No matter what role you play, a shared goal can help people because it allows people to work toward success using their strengths. People will be able to ask themselves if what they are working on is in alignment with their greater goal. We can also help our teams by providing feedback more regularly and personally with empathy. "Understand them and give them regular input." There are seven questions people want to know in teams: 1. What's the purpose? 2. How do we know we're working on the right stuff? 3. When can we declare success? 4. How do we get stuff done? What are our tools and processes? 5. How do we work together? 6. How am I doing? 7. Is it real? If you think you will fail, you probably are right. Peale counsels you to expect success. Pealeisms have a powerfully positive ring. Always play with abandon. It is always too soon to quit. Conditions will shift in your favor. Faith cures fear. Are you climbing aboard Peale's winners' express? Do you believe you can succeed? Dr. Peale knows you can succeed. You can if you think you can. Stinking thinking leads to hardening of the attitudes. Zig Ziglar is at least as colorful as this Ziglarism. In How to Get What You Want, Ziglar quickly cuts to the chase. If you don't think you deserve success, you will do things to keep you from getting it. How do winners who know they deserve success get their get up and go up and going? Ziglar contends they start from where they are with what they've got. They do not wait for something to change or for things to get better before deciding to succeed. They just get on with it. They go as far as they can see, knowing that once they get there they will always be able to see further. Ziglar combines his self-motivation philosophy with personal goals and a zest for people helping people. On personal goals, Ziglar zeros in with a total lack of subtlety. You cannot reach goals you do not have. You cannot reach someone else's goal. you can only reach your own. Thinking you are too busy is stinking thinking. It is not the lack of time that is the problem, it is the lack of direction. Either you think you deserve success and go for it or you will get cooked in the squat which is even worse than it sounds. You will get everything in life you want if you just help enough other people get what they want. For Ziglar, this is the nub of personal goal setting. It is both the value and the direction. More eloquently, Ziglar says, You don't climb the high mountain by yourself. it is in conjunction with others that you really accomplish the major things in life. If you look, think and behave like everyone else, you will look, think and behave like everyone else. Michael LeBoeuf calls his success philosophy Imagineering. Your uniqueness is your ticket into the winner's circle, according to LeBoeuf. Getting to the circle to be admitted is your personal creative challenge, the problem before you. But waiting on an inspiration is useless. Start on the problem and then the ideas will come. Inspiration, LeBoeuf advises, usually comes to those who have done the groundwork. In Blow Your Own Horn, Jeffrey Davidson shows he knows about the ways of winners. You are your own marketing department, according to Davidson. In one sentence, what is it that you are marketing. what is it that you have to offer the world? If you do not know, no one else is likely to care. Peter Drucker makes a similar point when, in The Frontiers of Management, he says, It is your vision or its absence that shapes your future. Drucker sees success itself as the ultimate test of success. and your personal vision is the key to your status as a winner or loser. In Developing Winner's Habits, Denis Waitley adds meat to the wishbone of goals and personal vision. Waitley insists that winners never let anyone know they are scared or unprepared. Winners act like winners. they project confidence. Waitley's strategy is to find one good idea to pull your trigger on, remembering that there is still plenty of time to win but never enough time to lose. Attack the problem and never the people. Roger Fisher and William Ury in Getting to Yes join the unanimous chorus of success experts in emphasizing the importance of people skills. Fisher and Ury give their attention to negotiating. but their main points could equally apply to almost any success opportunity. Focus on interests, not on positions. It’s to make sure that your employees have a difference to make. Clarity. It’s to set the proper expectation towards the people working for you. Let them know what exactly they need to do and what success looks like. Have that excitement to go to work. Structure. Knowing how we get things done. Needing the right tools to use, and how to be able to simplify it. The process and the structure and the environment are all those things we need to have those stuff because if the structure is on the way the employee won’t know how to go about the right process to follow. The boss needs to be involve to make sure that the structure is right and the support is there to master all these things. How does a busy man turn his team to a stand out ground? There are 2 things that we got to do: You’ve got to figure out how to get people to work together. We encourage them. If there’s are things that get in the way we need to call it out. We need to have dynamics to be able to become a team. We need to have feedback. Without feedback, we don’t change. It’s because we need to be better that what we were yesterday. Every system doesn’t like changes like in biology, it’s called “homeostasis”. How do we get beyond this, and the answer is you need to ask questions for yourselves. Teach your team to ask each other and ask their boss. Let them acknowledge the fact that all did a good job. This is amazing because everyone becomes part of the team and everyone learns how to do good work. Knows how to ask themselves on what they need to refocus, so they can succeed on their goals. It’s becoming better and better every day. Interactions should show positively as well. The willingness to grow is what will make a successful team. A good leader sets expectation and this is what excellence looks like but still acknowledge your hard work. On today’s episode of Just the Tips, Dean and I welcome Jeffrey Davidson, a man who has really become a leader in the leadership space. One of the greatest fears of entrepreneurs and small business owners, spoken or unspoken, is adding to a team (or even creating a team to being with). Whether you’ve led a team for a long time or you’re coming to it brand new, leadership is so much more difficult than all of the books and videos would have you believe. If any of this sounds familiar to you, you’re going to want to tune into this episode, where Jeffrey dispenses invaluable advice. Becoming a bad boss, by being afraid of becoming a bad boss Jeffrey told us about how he’d studied leadership in high school and college and early in his career, but as is so often the case, he found it very difficult to take what he’d read about and apply it in real-life situations. When he was in his early 30s, he was promoted to be in charge of a large sales team. And he told us about how he hid in his giant office with his Palm Pilot, because he didn’t know what to tell everyone. As he said, he knew bad bosses could micromanage or treat people badly or behave in any number of ways that would upend the team. So he knew how to not be a bad boss, but had no idea how to be a good boss. Being a leader doesn’t mean having all of the answers After that, Jeffrey landed on consulting as a way to avoid being a boss again. But eventually a former colleague asked him to come on and help hire and train some analysts. And as Jeffrey stuck around longer and longer, he was eventually brought onto the team. And as he told us, one of the light bulbs that went off that really helped him become a better leader was to start caring about the people. Once he started genuinely opening the floor to other people’s ideas, and learning what they like and how they want to grow, he began to foster a real team at the company. Sometimes, as a boss, you feel like you need to have all the answers. But in reality it’s about fostering a culture where other people are able to provide the answers you need. There’s lots of wisdom that Jeffrey shares in this week’s episode of Just the Tips. True leadership avoids “corporate propaganda” I had to ask Jeffrey how you get people to buy in, and feel like what they’re doing is contributing to something larger. And he threw out a really fascinating phrase: corporate propaganda. As Jeffrey says, he cringes when he goes into an office and he sees writing on a whiteboard, or hears a manager say something like, “We’re going to have best-in-class service,” etc. He says that it becomes more about sloganeering than actually pinpointing the service you’re providing or the problem you’re trying to solve. He pointed to one company whose mission or motto was that they wanted everyone on the team to feel like they were a part of a family. And while that may not be customer-focused, Jeffrey says that sort of sentiment as a north star can go a long way. True leaders have a plan One of the trickiest things about leadership is really assessing whether it’s functioning properly and if not, where the breakdown is. Jeffrey walked us through his approach to determining what’s happening with leadership, and his first question is: “Do you have a plan?” And that one question can identify a whole host of problems: The plans are vague, people don’t know what the goal is, there’s no common definition of success, etc. If there’s one person who knows how to treat a problem in leadership, it’s Jeffrey.
