Adding new programs to your gym is a great way to increase revenue. But there's only so much an owner can do.So how do you add programs without getting burned out? If you hire staff to run them for you, how do you pay them and still make a profit? And how do you find the right person to make a program successful?Peter Brasovan is a co-owner of NapTown Fitness, an Indiana gym with multiple revenue streams that together gross over $1 million a year. The key, he says, is intrapreneurialism: when one rock-star staff member starts a program under the mother business' umbrella. Here, Peter—a Certified Two-Brain Mentor—unpacks the system. You'll learn how intrapreneurialism differs from entrepreneurialism, how to choose your champion intrapreneur, what you should—and shouldn't—do to ensure success and how intrapreneurialism can help you make more money.Links:NapTown FitnessThe $1 Million Gym Built by Two Guys Who Once Rationed Paper TowelsWodifyAGuardJoin the Gym Owners United group on FacebookFree ToolsBook a Free CallTimeline:2:22 – What is an intrapreneur? 6:21 – How intrapreneurialism benefits employees and employers.14:17 – From yoga class to $190,000 yoga empire: NapTown Fitness’ first experiment with intrapreneurialism.21:25 – What not to do: going too big too fast.25:19 – Why your intrapreneur’s values need to be aligned with your gym’s.27:07 – How intrapreneurialism turned NapTown’s long-unsuccessful kids program into a $60,000 success.30:44 – The importance of defining—and redefining—success.34:17 – Characteristics of rock-star intrapreneurs.42:17 – It’s not autopilot: The importance of mentorship, leadership and communication.49:23 – Taking off the training wheels—and letting go.51:54 – Work backward to set the right financial goals.54:14 – Three simple steps to starting an intrapreneurial program at your gym.

What would it be like to own a million-dollar gym? Would you be rolling in dough? Sleeping in every day, never having to worry about another bill again? Not quite—but it's still pretty awesome. Peter Brasovan and Jared Byczko opened NapTown Fitness in a tiny space in an ex-FBI building for $500 a month's rent. In the early days, they kept the lights off and the heat low, and they posted a sign on the bathroom: "No more than two paper towels, please." Today, NapTown has multiple locations, several intrapreneur-operated core offerings, 44 staff members and $1 million in annual revenue. In this episode, Peter and Jared talk with Chris Cooper about how they did it: the lessons they learned, the strategies implemented and the mindset it takes to go from Farmer to Tinker.Links:NapTown Fitness"Founder, Farmer, Tinker, Thief"Book a Free Call with a Two-Brain mentorContact:info@naptownfitness.comTimeline:2:09 – From childhood friends to workout buddies to business partners.4:16 – NapTown’s first location: a space in an ex-FBI building for $500 a month.5:32 – Defining roles from the start.6:51 – Honing the early picture of success.10:06 – Does a million-dollar gym make them millionaires?11:16 – Growing ideas into core services.15:45 – The key: start small.17:16 – Before you diversify, prove your concept.18:49 – To identify “champions” of your core services, mentor your staff.21:07 – The security of being a $1 million gym: The freedom to take on the best clients for the gym.22:51 – “Loves and loathes.”24:55 – Replacing themselves in lower-value roles, but doing so strategically.28:04 – The challenges of being a $1 million gym.28:29 – Which programs get the money?31:26 – The pressure and responsibility of needing to make $83,000 a month to make payroll.35:08 – A look at the books: NapTowns’ profit ratios.38:50 – How NapTown keeps its expenses under control.41:26 – Long-term strategies for building wealth.43:20 – What’s next?

Peter Brasovan made his passion for fitness a career, by co-founding NapTown Fitness. Peter grew up in Merrillville, Indiana learning hard work through mentorship from great sports coaches and observing his entrepreneurial family. He played soccer at IUPUI and graduated with three degrees and a minor before touring around the United States for Playstation. After a few tours and an investment bet with his friends, Peter got a job with the White Sox and joined CrossFit Chicago. He decided to work for his membership fee between games, not realizing that owner Ruby Tapalla would mentor him for his future career. When his best friend, Jared Byczko, was interested in starting a business, they took their Kelley School of Business majors to Indianapolis to start Crossfit NapTown right before the 2012 Super Bowl. Learn how NapTown Fitness was founded with no outside investments, how it has evolved to be more than a CrossFit gym, and how it’s achieving its mission to make Indianapolis one of the healthiest cities. "The key to success is to just stay in the game." Since 2010, Sonja and Alex Overhiser have found success by staying in the food blogging game with their platform, A Couple Cooks. Now with over 75K Instagram followers, a cookbook, and national features including a TODAY show appearance, it's hard to believe that the couple first met on their move-in day at Indiana University where, like most of us, they were cooking mac & cheese and ramen noodles. While Sonja and Alex were dating they decided that eating out and making unnutritious meals weren't going to cut it any longer, so they purchased a Julia Childs cookbook to learn as a couple. Sonja, a trained classical musician, found food to be a creative outlet because it was more flexible and adventurous than music. This onset of joy combined with her interest in scrolling through food blogs sparked the idea for "A Couple Cooks." Although the couple resides in Broad Ripple, they are recognized internationally for their simple approach to cooking. They even have a podcast called Small Bites! Pop some champagne with us as we celebrate episode 100 and learn about how to grow a brand online, how to make revenue from your online presence, and where to find the best knife skills tips! Dance in college and shitty body image Hit a teacher with a ball, said this is BS A lot of broken people come to yoga Started Yoga class in college with Swami Doug and his banana hammock Doug talked about philosophy on top of just practicing yoga The change Quit Lululemon, due to goal setting Started with Salesforce because of Kevin…. oh Kevin Learned about crisis management and complexity of business while at Salesforce Then left Salesforce because she wanted to open a yoga studio First full time employee at Naptown fitness (not named Peter or Jared) Bigger changes Left the small space on Delaware Opened up the yoga garage at 922 Capitol. Goals aren't always things that you write down, the universe is listening Took a 500 hour certification in LA Where did the name practice Indie come from? Practice = Repetitive action Indie = Entrepreneurship, self ownership. Being your best self Practicing being your best self every day, whatever that looks like How do you manage separation and running a business with your other half? Literally left salesforce to spend more time with Peter The thought was to work together to see each other more Work together well because they want to be around each other No “shut off times” but it's in conversation Goal setting session You need 3 things: Paper, pen, and calendar You NEED to WRITE THIS DOWN Starting with the rules: No attachment Practice Discipline Self study / check-ins Surrender. Surrender to something higher than yourself The universe is rallying for all of us to be the best we can be. Accept that you are deserving of your best life possible. If you are going to be on this Earth, you better make it count. Ask yourself, if I were to die tomorrow what would I do today? First, we start with a meditation Find yourself in a comfortable seat with your feet on the ground and your back tall Close your eyes A palm or both palms open. You are now open to possibility. Imagine yourself 3 years from now….. #Goals Need to be quantifiable Ask yourself, am I doing it because I want it or am I doing it because it looks good? Are you willing to do the work to get there? Are the stakes high enough? Smart Goals: Specific: Be clear. Measurable: Can you measure it. Affirmative: Write it as if it is happening or has already happened. Realistic: Don't send mixed signals to the earth. Timely: Have a “by when” date in your calendar Write a “don't do” list This is a list of what you need to stop doing today in order to make your goals happen. Write new habits Read Brian Tracy books 10% rule. Everyday be 10% better To achieve your goals you have to build new habits! Tasting session: Juice! Just like Fight Gone Bad - *Workout must be performed while listening to Dubstep* WOD Details: - Wall Balls (20/14) - Toes To Bar - Box Jumps (24/20) - Push Press (75/55) - Row for Calories - Rest 1 Minute Flow: Partner 1 works for :30, tags Partner 2 who then works for :30. Transition to the next station and continue that sequence. (29 Total Minutes) The “Why” of the workout: Artie's very first workout was a Tabata version of Fight Gone Bad. We wanted to create something similar but with some of his favorite movements. Artie loved box jumps and loved when he got a chance to show off his mad hops (that is slang for jumping high). He also enjoyed rig work and kipping. You can always find him in photos hanging from the rig doing toes to bar. Lastly, Artie thrived in partner workouts because he never wanted to let the other person down. Quite familiar to the way he lived life. Foursquare Rum Distillery's Criterion ($90) is layered in dried fruit, caramel, white pepper, apple pie, molasses, cinnamon cookies, and Mexican chocolate. It has an impeccably smooth finish that just doesn't quit. Adds Minnick, “Should you ever come across Foursquare Criterion in a store, I advise you to buy every bottle you see.” (http://robbreport.com/food-drink/spirits/slideshow/the-best-rums/foursquare-criterion/?galleryid=2719589)
