As team leaders we all want to do the best for our full team and its individual members. We look at ways to encourage them, motivate them, and keep them focused on doing the best possible work. This is certainly the intent that each successful team leader holds for her or his team. But most times, these are aspects of human behavior – both at an individual and at a group level – that many leaders have not understood. We essentially replicate what our leaders – especially our role models – have done for us in our own career. And, this is a great place to start!! However, we tend to forget that the situation and context and work and life when we were in our early careers is very different from the people who report to us now. So, some of what we're practicing may not be appropriate and may not be effective. What will be very helpful for you as a team leader is to have some foundational understanding of human performance from the lens of psychology. With this deeper understanding, it will be easier for you to then look at specific do's and don'ts that work for your team and individual team members. Till you meet that special person, life seems a bit less grounded or unstable. And, then you finally meet that special person and it's rainbows and roses… at least in the movies, and perhaps in real life as well. Now, time goes on and the relationship which was wild and passionate and adventurous tends to mature into a peace-filled pace that we enjoy. There is a maturity in the relationship that moves from being a fizzy soda to the deeper roundedness of a single malt. Well, at least for some of us!! Or certainly, if you're reading the right romantic novel or watching a happy romcom. Now, just hold on.. till now I've painted a very cynical picture of relationships. What if I told you that there was a way in which the rainbow and roses can actually be part of your relationship.. not in a fictional way, but in a very real way that works for you and your partner. There is certainly one place that nearly all of us have been at.. and that is at the crossroads!! The Crossroad (s) is the place and or time in our life when we're not sure of how to proceed, in which direction to go, or what to do next… The pathways are conflicting, there is no certainty, there's lots of confusion, and not enough data. And, if this point in time and space occurs when one is also dealing with emotional turbulence then, it's that much harder and scarier… This is the time we wish we had someone who could tell us what the best choice is.. which is the road to take… or could provide us with some assurance of success. Unfortunately, by definition, this peace of mind does not exist at the crossroads. Ever so often managers and leaders have the opportunity to meet with their senior colleagues from the executive level. This could be a VIP visit to the site, or at the Board meeting or some launch event and so on… Most times, YOU - the young and upcoming leader - are not able to really take advantage of the air time or personal face time with the senior leader. In some cases, YOU essentially stay quiet and let the boss speak, or you just listen and nod and smile, or you let some other upstart steal the spotlight. The last couple of years have been particularly difficult for team leaders at all levels. The way we've lead teams all these years in our career has been completely disrupted and we've had to adjust to using virtual mode as our only option. However, there is some down side in terms of zoom fatigue, endless virtual meetings and calls, erosion or home and work boundary, and disruption of geographic time management. There is an overwhelming sense of tiredness and fatigue that has crept in because of the lack of separation between work and personal life. So, you've been wanting to start to make changes in your lifestyle for quite some time now. But, something always comes up OR the timing just doesn't seem to be right. And Unfortunately, when we're unable to move towards the personal changes that we aspire to make, we start Judging ourselves: I just don't have the discipline, I control myself.. As LEADERS & MANAGERS, many times we work with team members or other stakeholders who're dealing with a difficult situation or some emotional turmoil and during this time, they're thinking tends to go haywire. This faulty thinking can be a passing phase or it can tend to stick around for a bit. Now, you as an outside person can clearly see that the thinking is faulty, but for the person who is thinking this way and feeling it also….it is real! When it comes to setting goals, all of us know about SMART goals or setting BHAG goals. Leaders are conditioned to set goals that are big, inspiring, and that are supposed to scare the self or scare others. And, while this might give a small shot of adrenaline rush, there is an immediate crash the next day when it comes to actually implementing these inspirational, BIG Goals, that are supposed to scare. Fact is that they are so scary that our own inner systems collapse when it comes to actually executing them. While it's easy to get energy from inspiration, the difficulty is maintaining the perspiration!! So, today, let's talk about how we can make setting and attaining goals more realistic. The challenge with the so called negative emotions such as anger, fear, sadness, shame, guilt, anxiety, depression and so on – is that they often cross over from a normal functional range that we all experience during the course of a day or week, to a more intense level that tends to last longer. Maybe a few weeks or a few months. In such situations, the brain’s neural circuits get caught repeating the same unhelpful thoughts which in turn trigger these negative emotions.. this is called rumination, and because the brain’s circuit gets stuck going in the same loop, this situation tends to last weeks or months and has an impact on activities of daily living and life as a whole. Psychological safety is the what your team members experience at the workplace, because you make each member feel that they can be heard … and you welcome their input. …in such teams, studies demonstrate increased creativity and productivity because of the higher levels of trust and confidence that each member feels. One of the ways that a team leader creates psychological safety with the members of his team is having coaching conversations that are specifically designed to make the team member feel heard and respected. Every leader – whether it is a first-time team leader or a senior executive at the Director, VP or CXO level is interested in increasing her or his productivity and effectiveness as a leader. One way that is often overlooked or treated without much intention is the leader’s ability and willingness to delegate important tasks to direct reports. Research shows that leaders who delegate effectively can increase their effectiveness at work by as much as 30%. So, how can You – as a leader - increase your own effectiveness and productivity dramatically? The answer is: yes, you need to learn – or perhaps RELEARN – to delegate. Most leaders are effective at leading their teams and all the people in their own businesses because they rely on the power that comes from their place in the organizational structure. Many of them depend on command and control model, authority structures, and chain of command to have their ideas and instructions followed. However, once these leaders reach senior levels, they need to develop another skill as part of inventory to succeed as senior executives. And, this is the skill of influence. So, the goal of our conversation today is to give you some ideas and insights on how you can start becoming a leader who carries influence with internal and external stakeholders that matter to you. These ideas may sound simple; however, the magic happens when you make it authentic so that they become part of who you are and you practice them consistently because they are integral to who you are as a person and leader. It’s not possible to switch influence on or use it only when you need to on certain occasions, that’s not what I mean by being a leader of influence. Gaslighting is psychological manipulation in which a person or a specific group secretly sows seeds of doubts in a targeted person, or undermines their credibility, or erodes the targeted person’s confidence in himself/herself. This way of interacting with the targeted person makes the targeted person question their own judgment, or memory, or understanding. Gaslighters can be a manager or a senior co-worker, or even an angry customer or colleague. And, the gaslighter can target a particular individual or a specific group. What makes this so dangerous and damaging is that it can be done camouflaged in humor or with a patronizing attitude, or with a false façade of being concerned for the targeted person. It can be done in sweetness, but the sweetness contains poison. In our conversation today, let’s understand some aspects that can help us understand gaslighting in the workplace! As you listen to these factors, please check that you are not subjecting someone to gaslighting. And, be alert that you are not a victim of it. All of us have to deal with setbacks in our life. Some of these setbacks are minor e.g. deadlines that can’t be met, plans cancelled, finances not coming through and so on. For sure, there is an impact because of these setbacks, but they are not life threatening nor do they destroy you at a deep emotional level. And, then there are setbacks which are more serious or intense. This could be loss of a loved one or a breadwinner in the family, a chronic disease such as cancer, or the loss of property or business, a job and so on. These setbacks have a much larger and deeper impact; they are harder to bounce back from; and they leave a deep emotional scar. Our goal in today’s conversation is to share wisdom that that will encourage you to strengthen yourself to deal with setbacks before they come so that you can cope with them effectively; and if you’re currently struggling through a setback, then my prayer is that you will be encouraged by our talk to get back on track at earliest possible time. When it comes to setting goals, all of us know about SMART goals or setting BHAGs. We are conditioned to set goals that are big, inspiring, and that are supposed to scare yourself or scare others.Most of these beliefs have a feel good factor about them especially if you share them on social media or talk about them within your friends circle. Even as coaches we encourage our clients to set goals that fuel their ego or ours..While it’s easy to get energy from inspiration, the difficulty is maintaining the perspiration!!So, today, let’s talk about how we can make setting and attaining goals more realistic. When we talk about making a change.. whether it is getting fitter, or learning a new skill, or dropping a habit or developing a new one, we all struggle with trying to understand how we can motivate ourselves to start the change and then to stick with the change. Making a change…especially a personal change is a complex issue. We wish there was one answer, one formula or one theory that could explain all the nuances or give us the secret to make and stick with the change.We also wish we had an answer to the question how can I motivate myself? One of the questions that we all grapple with when looking at losing weight is which is more effective: exercise or diet? Well, in theory both approaches can support your weight loss journey. The answer between which is more effective.. exercise or nutrition management is: the one that you can stick to!! The essential formula to lose weight is that over a sustained period of time of a few months, the calorie intake must be less than your calorie expenditure.That is you must expend more than you put in, so that there is a net calorie deficit.Rather than tell you what to eat and what not to, or prescribe a specific diet, it’s more effective to incorporate some principles of healthy nutrition. Incorporate these principles in the way you manage your nutrition, and you’re on the MAGIC Diet!! It’s almost end of the year, and it’s time to think about our RESOLUTIONS for the new year.. 2021!! You are so overwhelmed and pressured between work and home, so stressed and possibly feeling so stuck, that it’s hard for you to even wait for a couple of minutes to listen to this important idea that I have to share.And, the idea is that one way to find more time and balance, and energy, and feel less stuck, is to consciously and actively develop and pursue a hobby or hobbies. Summarizing and distilling research data, the benefits of pursuing a hobby include: reduction of stress; developing a feeling of being in control of work life balance, and fostering creativity and innovation at work. In addition, at a physical level, hobbies are shown to reduce blood pressure, increase satisfaction with life and work, and create a sense of belonging.So, it makes sense to create time for a hobby.. Most of us envy those who’ve had success.. and this is in any field, sports, arts, technology, music, profession and so on. We admire them as exceptionally talented or having all the lucky breaks or rich parents.. and we wish that we too had so much talent or parents or luck.And, certainly there are a few who get the breaks but the vast majority of those who are successful over the long term do something that most of those who are not successful or those who get stuck well below their potential – do not do!!.So, what is this secret .. this one thing that successful people do – across all fields, whether it is sports or technical skills or leadership or anything else. Angela Duckworth in her book of the same name, calls this quality GRIT!! And, grit is the name she uses for EFFORT!! As coaches we have a duty of care for the wellness of the clients that we work with - and as leaders, we have a duty of care for the wellness of the teams that we manage.But before we support our direct reports or clients –in terms of their wellness - it’s really critical for you and I as care-providers to look after our own wellness first.And, when I use the word wellness, I mean physical, emotional, psychological, and spiritual wellness.But, how can we support others if we do not focus on our own self-care first? Now, in addition to your work related responsibilities if you are managing your home, and are a care giver to children, elder parents, or a loved one who is ill, the importance of self-care is intensified.You now have to focus on EXTREME SELF-CARE!! Cheryl Richardson in her book, The Art of Extreme Self-Care provides this extreme self-care kit in chapter 12; and I’ve extracted some of the key elements that I believe will work for you and I. I’ve been using this assessment as process to be followed, and also using the assessment as a way to stay on track, assess progress, and be alert to areas where I need help. Hello! Welcome to our conversation today about developing expertise. And when I say expertise I mean a level of performance and knowledge (both tacit and explicit) and skill that is significantly higher than what you had before. It is also significantly higher than that of a comparable reference group for your skill or domain is. Now, there is a big myth around developing expertise: we think that having numbers of years of experience automatically leads to expertise or mastery of one’s subject or skill.This is just not true - in any field.. whether it is sports or a technical area such as medicine, or technology or a professional field such as law or executive coaching. Only years or just doing hours of the same thing again and again is not really effective and does not lead to mastery or expertise.What helps us develop expertise or mastery in our chosen field or skill is Deliberate Practice. As coaches we often try and look for a framework that will help us understand our client - and how she or he - views others, the coach, and the coaching relationship.We know that understanding our client in a deeper way will help us support him or her more effectively. One very helpful theoretical framework from psychology, that provides an excellent understanding of how our client views the relationship with others is ATTACHMENT THEORY.So, our goal in today’s conversation is to draw some concepts from Attachment Theory that will be support our work as coaches; these concepts will help us understand how different clients see others within the context of an interpersonal relationship, and therefore, how they see us and the coaching relationship. We’ll understand why some clients may feel needy towards us or why some might distance themselves from us. The secure client is happy to seek support when their emotions are turbulent or when they are in distress; and are willing to look at ways to deal with the problem. They are able to provide closeness and are sensitive without getting controlling or possessive and are able to seek support when they feel anxious. All this suggests that they are more likely to have lasting and more satisfying relationships – both at work and in their personal life.Remember that the insecure style has 3 variants: Preoccupied, Dismissing and Fearful. Let’s understand some characteristics of these styles so that we can start with identifying our own style and then help our client understand their own style of insecure attachment.In the Preoccupied style, a person views himself or herself in a negative or diminished way but has an idealized view of the other person. This person with a preoccupied style is always paying attention to the other and is very sensitive about what the other says and does.Such a person is always tuned in to emotions that are negative, and feels threatened by little things; they are self-critical and resort to emotional outbursts when reacting to stress situations. In relationships, this person shifts between being a compulsive caregiver or being inconsistent and insensitive with responding to the other. They are unable to recognize distress in another because they are too afraidthat they will be overwhelmed by the other person’s negative emotion.The Dismissing / Avoidant style person has positive beliefs about oneself but has negative expectations of the other person. Such people tend to be distant in relationships, they do not want too much connection, the place a very high stress on independence and often seem emotionally detached.The person with the Fearful/Avoidance style sees both the self and the other person from a negative lens. This person creates distance in relationships to avoid the pain of rejection of intimacy. They seem to have limited range of emotions and are not effective in expressing them.They have high levels of anxiety which they keep contained from others. Their interactions with others are of low emotional depth and quality; as caregivers they swing from being highly compulsive to dismissing and avoidance. Their inability to recognize emotional cues from others and their fear in getting close to another leads them to reject or minimize efforts from others to build a relationship.
It’s become very fashionable for professionals who are aspiring to be on the fast track for senior leadership to talk about building their personal brand, or increasing their professional visibility, personal gravitas, developing thought leadership and so on.Unfortunately, most times these remain as buzz words that sound good on development plans and in development conversations, but in reality there is no understanding of an actionable way of achieving any of this.As executive coaches, we are called to support our clients to develop these leadership qualities and we may run the risk of suggesting superficial strategies such as write a blog or network more but the first step to building personal brand or visibility or gravitas or thought leadership is to develop PERSONAL MASTERY. Most of us are victims of digital addiction! The last few months of being stuck at home with Covid have amplified the effects of this digital addiction in a way that most of us are now pining for going back to work.As an executive coach, I find that most of my clients are battling the symptoms of digital addiction. It manifests itself in many areas of our client’s life and no doubt that we too are struggling with it. I know I am!!A few days back, I read a book called Limitless by Jim Kwik, and in it he talks about the 4 D’s of digital addiction. These 4 D’s are digital deluge; digital distraction; digital dementia, and digital deduction. He also talks about a 5th D which is digital depression.My goal today’s conversation with you is to help you understand DIGITAL ADDICTION, how dangerously insidious it has become, and what we can do to start overcoming it! As Coaches we’re all likely to come across a client who worries all the time. As a leader you might have a colleague who is a WORRIER…And, I’m not talking about the normal worry that is part of our life, but this worrying is very intense, it’s chronic– that is, happening over a long term, and is disruptive – that is affecting the person’s functioning in a healthy way.Now, we’re coaches and leaders.. we certainly don’t claim to be psychologists, but in our conversation today, I’d like to talk about this client or colleague who is an excessive Worrier. Simply put, a working hypothesis is a way for us to understand what is happening with the client – what factors might be causing the distress – and what would be effective ways to support the client to move towards what he or she wants or what might be helpful; and the important aspect is that the working hypothesis looks at the client situation and coaching plan from a holistic and systemic perspective.As coaches, let’s understand a bit more about how the process of developing a working hypothesis happens; and how we can use it to support our client!
