Fear is there within us. No one has ever taught us how to be fearful. And there is nothing wrong with that. It is one of the 9 emotions we are born with. But when this emotion starts showing its signs more often and affects our day-to-day life, then that is when we need to take necessary actions. It happens with kids a lot. Quite often you must have heard them saying, I am so scared for my tomorrow's exam. We keep telling them not to worry. They will be fine, but still, they are not able to relax their mind. And if, by any chance, their exam doesn't go very well, then it becomes a permanent feeling that I am not good at this subject and I will never be good at it. Before our child reaches this point, we should take care of it. But how? Let's talk about what it means to show up authentically in life. There are so many ways that we will avoid doing this and endless reasons that drive us to please others. I will touch on a few of those reasons in this episode and remind you that our tendency to people-please is an exercise in futility. It is also exhausting. Hiring a new person is serious business, and there are some really important questions to ask yourself as a leader before you take that step. In this episode, hosts Richard Lindner and Jeff Mask walk through some really vital steps we need to take before we bring someone else on our team. In Richard's company, they have a saying that reflects an important value: We take the social responsibility of hiring very seriously. What does that mean? It means that, when they make the decision to hire someone, it's more than an exchange of time for money. It's not a pair of jeans at Nordstrom's. It's a human. They have other humans relying on them. And hiring should only be done after much care and consideration. Listen in for some great advice on making these key hiring decisions as a leader. Taking the Social Responsibility of Hiring Very Seriously When Richard's company is considering hiring someone new, they do what they call “work journaling” for a bit first. They ask questions like: What are we doing? How are we spending our time? Is the leader hoarding something that should be passed down? What percentage of my day is spent on things I should be doing? What percentage of my day is spent on things I should be delegating? And they follow these three basic rules of thumb: We don't throw people at inefficiencies We don't throw people at “we've always done it that way” We don't throw people at seasonality Each of these things leads to unnecessary hires. That's bad for the leader, the company, and the person you hired. Why don't they throw people at these things? Because they take the social responsibility of hiring very seriously. When we're in the most pain we're most likely to throw a warm body at a problem. Don't hire people in your emotional state. Step back and assess first. You Can Never Make Enough Lists If someone requests additional help doing their job, make some lists. What the leader is doing, what everyone on the team is doing, what the person requesting additional help is doing. Go back to that critical task list—Do, Defer, Delegate, Delete. For the person asking for another hire, ask: Do you have the time to do all of this? Are we following a documented process? Is it efficient? What can we automate? When you ask those questions (about how you're spending your time, etc.), you can figure out if you actually need to hire someone, or if you just need to make some other changes. What if you get really efficient with your time two weeks after you hire a new person? Don't hire for seasonal work unless you're advertising for a short-term, temporary, seasonal hire. If people don't know they're being hired temporarily, don't hire them temporarily. These are the processes you have to go through so you can be socially responsible when you hire. We as leaders can get frustrated and impatient. Once again, all problems are leadership problems. We have to take this responsibility very seriously. Check Yourself Before You Wreck Yourself There are a few things Richard and Jeff encourage you to be aware of and think about as you're considering hiring. There are people who are empire builders who like to build a large team of people underneath them. You need to look in the mirror to know yourself. Are you an empire builder? Does success for you look like the number of employees you have? Do you have a ton of employees but your company isn't profitable? Vanity metrics are things that look and feel great but ultimately don't drive to the end result we're looking for. A million subscribers but no engagement. A huge email list but not a good open rate. A boatload of employees but not comparable profitability. Richard says he won't bring on a person unnecessarily, because the profitability of his company will go down, and he's endangering his whole team.The goal of the company is profitability, making money. You need to know what profitability looks like and whether or not a new hire will bring you more of that. Jeff says to run through the 3 Ps (people, profit, purpose). Who are the people who can generate the profit to ultimately fulfill the purpose? You need all 3 legs of the stool. The right people, the right profit, your right purpose. It's a sustainable model. Necessity drives invention and innovation, but we need self-discipline to be as efficient as possible, to be wise stewards of what we've been given. Do the work beforehand. Make sure you actually need another team member before you add them. If someone on your team asks you to hire someone, Richard says you can say, “Great, let's talk about it. At this company, we take the social responsibility of hiring people very seriously. We have a process to walk through first. First thing, brain dump, work journal. Then categorize all your tasks (4 Ds). Make sure we have processes and automation in place. If we go through all this and still think we need the person, great. Let's do it! Have you ever found yourself saying, “Hey, I'm not perfect. I'm only human?” OR… You've sacrificed progress for the illusion of perfection? First of all, what's perfect got to do with it, anyway? Secondly, why are you using "perfect" as your desired destination, which becomes an excuse? What does “perfect” mean to you? Seriously, how do you define "perfect?" In the traditional way that most people think of it, perfection is really an illusion. Not only is it an illusion, but it's become a prison for a lot of people. So how do you get out? Start by redefining PERFECT. To me, the true definition of perfect is: TRUTH. Good, bad, ugly…if it's the TRUTH, it's PERFECT. Why? Because when you know the truth, it'll set you free. The so-called illusion of perfection takes many prisoners. Don't be fooled. Don't be one of them. Not sure if you're using “perfect” as an excuse? If you're in either of these two camps, then you're definitely using it as an excuse. (As most of us humans do at times.) A: Oftentimes you say things like, “I'm human. I'm not perfect.” You're using it as a reason to NOT grow or learn. You're using it to give yourself an “excuse” to stay the same. Quite simply, it's a cop out. B: You don't do certain things because you fear that you won't do it perfectly. You hold back. You hide. You sacrifice progress because of your idea of perfection. When you do this, you stay stuck where you are. Is it possible that you're striving for something that you haven't even clearly identified? Do you even know what “perfect” is? Again, I'd ask you to take a look at how you define “PERFECT.” It's time to bust out of the DECEPTION + PRISON OF PERFECTION, and trade it for the FREEDOM OF TRUTH. Stop blaming everything on perfect. Either NOT being perfect or trying to be perfect. It's time to start the process of progress and prosperity. Let go of the IDEA of PERFECTION. Part 1: The Aggregation of Marginal GainsHabits are really about identity change. Behaviour change is simply the means to get there (the feedback loop).What are atomic habits? They are the smallest possible habits, tiny little things that you can begin doing easily for remarkable changes.Example: The British cycling team wasn't doing so well until their new coach, Dave Brailsford, implemented very small, incremental changes: things like trying out different tires or massage lotions to increase recovery time.They did not see immediate results, but the gains accumulate over time. This known as the aggregation of marginal gains.The idea here is if you only get 1% better every day in a specific task by the end of the year you are 37% better. Which is great, but the real magic comes when you multiply the effect across years.“Small habits don't add up. They compound.”James Clear Dave Brailsford and British Cycling, as of 2018, won 5 of the last 6 Tour de France events with 3 different riders, capturing dozens of gold medals, and setting many Olympic and World Records in the process. Their system works.Note: the optimization apparently continued outside of the parameters into the gray zones… and now it's sort of Lance Armstrong all over again.Part 2: Slow Burnit's not about getting what you want, the power of habits is the change who you are. Or who you want to become.James clear's analogy for the challenge of change is the Ice Cube. If the Ice Cube is in a room at 23 degrees, and you heat up the room by 1°, nothing happens. This is like me being on a diet for one week. But you could heat up the room 1 degree eight or nine more times (and maybe you should consider that eight or nine years) but when it hits that magical 32° the ice begins to melt.The lesson that Clear and other authors articulate is that it takes between 5 to 8 years to become an overnight success. And during this time, pretty much no one will see a difference, but suddenly, there will be a state change.To describe this, he introduces The Plateau of Latent Potential & The Valley of Disappointment.We are getting 1% better every day. We expect that arrow on the chart to keep pointing up with steady lineal progress, but Clear says that it is actually more like a plateau before we rise exponentially.He cautions where you place your emphasis: outcome metrics will vary, but if your process is good, such as showing up every day and staying on a schedule, the results will show up. It just might take another 3 or 4 years… If my system is good.“You do not rise to the level of your goals. You fall to the level of your systems.”James ClearHaving big goals is normal… everyone has a dream, but having big passion alone will not get us there. It is the daily systems we put in place that get us there.But to do this, we must also be aware.“Until you make the unconscious conscious, it will direct your life and you will call it fate.”James ClearDo you remember the story about the Elephant and the Rider? Where the rider (ego) thinks they are in control, but the unconscious is an elephant… and if it decides to walk left, we tend to pretend we (as the rider) are in control and rationalize the direction saying “yes, I always wanted to go that direction anyway.”To change your path, you must be aware of your unconscious patterns and behaviors.The insight here is that we tend to think our habits help us achieve a goal… but really, habits are behaviors that determine our identity.your identity feeds your habits, and your habits feed your identity, forming a feedback loop.So, this is not about just collecting hacks or forming odd habits: focus on the big goals, learn to embody your values.One thing you can do when looking for the path to manifest your values is to ask yourself: what kind of person writes a book? What kind of person has success in this space? You hear that Hemmingway started writing at 5:00 AM everyday and wrote for 3 hours no matter how hungover. If you take on this habit, your identity will change: you will become a writer (but hopefully not a heavy drinker.)One way to consider all of this is to both PUSH and PULL yourself.Set the goal and let it PULL you forward: let that dangling carrot inspire you and drive you. Let the habits PUSH you. It may feel odd to enact behaviors (copycat or mimicry) that you do not fully comprehend at first, but sometimes merely performing the action can lead you to the insight and benefits, which over time can manifest a change in interior motivations as well.Part 3: Habit Stackyour habits are just the automated solutions that solve the problems your brain faces regularly.James ClearWe can hack our environmental awareness to stack things together, making a mutually reinforcing chain of behaviors, or habits.To form a new habit, we have a cue that triggers craving, which prompts a response, and then we get our reward.But the “cue” can be developed, we can hack it, according to Time, location, or even by a preceding event, so you can trigger cues to link or stack habits together ~ potentially driving out old bad habits and replacing them with potentially good habits.Simple Habit Stack: Every time you close your laptop, do 10 pushups.Mental Habit Stack: In a more complicated version, [[Tom Bilyeu]] from[[impact theory]] says that after meditating you have just reduced a lot of cognitive distress and anxiety. During this kind of super open and calm state anything you do afterwards should be more focused and your brain should be more receptive. So for instance you would stack meditation and journaling future goals together. Or meditate, then read, allowing your mind to absorb the content without the typical daily cognitive anxiety.Physical habit stacks: When you workout your body becomes super absorptive of protein or anything else you put in your body… for about 20 minutes post workout. This is a peak window that you should take advantage of for gains and decreased soreness and inflammation.This “knowledge of knowledge”, knowing when you can maximize your efforts with a little stack allows habits to interlock and become routines.Part 4: Environment“Sometimes success is less about making good habits easy and more about making bad habits hard.”James ClearBut what about bad habits, temptation, and will power? The latest science shows that will power is like a battery charge: if you use it all up, you have to go to sleep to re-charge and get more of it.I did an episode, Step 19: Breakdown of Will on a book by George Ainslie, where he shows how understanding temptation (and reward paths) can also lead us understanding how willpower functions.We need to change our thinking, we need to consider will-power and discipline as a limited resource, not a character trait. Then we can begin to set up your life to not only avoid temptation, like food or procrastination, but also we can make our environment serve us by limiting bad distractions, and planting good ones.Small behavior hack: if you don't drink enough water, simply put bottles or glasses of water all around you when you start your day, so you no longer need the willpower to walk all the way to the fridge to get water every so often.This is modifying your environment, which can be part of a habit stack: when you enter your office gather the empty water bottles from yesterday and fill them all up again and disperse them, before you let yourself get a cup of coffee. Or if you need a reward habit stack, flip it: every time you drink a cup of water you reward yourself with a cup of coffee, or you get to check Instagram for 5 minutes. whatever your drug is, but be careful of these REWARD Stacks… at the end of the day we don't want to train ourselves to be entitled to a reward for doing something so mundane as drinking water.Clear says, your environment is an “invisible hand” that guides your behavior.“What often looks like a lack of willpower is actually the result of a poor environment.”James ClearRight, but how do you do this? If you know you have limited willpower then early in the day (while you are still fresh and full of discipline vigor) you can set up your environment to aid that weak willed ninny that you become in the afternoons.If you suffer from checking social media, then early in the day you set a software to block it until after work.If you eat too much at lunch, pre-pack your lunch into a smaller Tupperware container. Like Odysseus tied to the mast, take the decision away from the future you.“Winners often win because their environment makes winning easier.”James Clear

If you're experiencing burnout and/or impostor syndrome, there are some practical things you can do to get your energy back so you can lead powerfully. Burnout is a pattern that's happening globally right now. People are stressed, tired, anxious, and it feels like the marathon has no end. In this episode, co-hosts Richard Lindner and Jeff Mask validate this burnout you're experiencing, explain how it causes impostor syndrome to rear its ugly head, and share some exercises you can do to refresh and re-engage. Three Levels of Burnout Leaders have to deal with burnout. Period. First, there's internal burnout. You're feeling it as a leader. Richard says impostor syndrome always builds when he's burned out. “I'm not capable, I don't have the skills to handle this.” He's been feeling some of that embarrassment, shame, and fear lately, and he thinks this is a great time to talk about it. Then there's burnout in the people you're in charge of leading. How do you know when to push them to do their best and when/how to give them a break? Then what about when your leader/manager is experiencing burnout? If the person at the top doesn't deal with it effectively, they push it down on everyone else. It's cascading. At least one of those levels is relevant to every leader on the planet right now, especially in these times. Two Things You Have to Do We're in a season of funkiness and ambiguity right now. The more we label it as weird/difficult, the more we'll flounder. We have to accept it, learn to be cool with it. It's not going back to “normal.” We have a choice of how we'll respond to it. This isn't about putting a happy face on it; it's about changing your mindset. Acknowledge it Change your mindset What opportunities are available now that wouldn't have been available before? New, unique, and trying times are where character is truly developed, where our best selves can show up. Dig deeper into changing your mindset. Get a piece of paper, draw a line down the middle, and make two columns. On the left side, write down everything that's frustrating you right now. There's power getting it out of your head. Write down the crap, get it out, no filters. Let it sit, look at it, meditate on it, accept it. Then prioritize it. Weight it. Which things are affecting/frustrating you the most right now? On the right side of the paper, flip it. Ask yourself these questions: Is there any good in this situation? Am I learning anything? Growing? Getting stronger? Increasing in humility? What can I be grateful for in that crap list? Then look at those two columns, and ask yourself, “How am I going to choose to respond?” We totally have a choice how we respond to any situation, regardless of how difficult it is. Richard says this exercise works, that Jeff has walked him through it before. Getting it out of our head and onto paper is so powerful. “Embrace the suck,” he says. Acknowledge it. Feel your feelings. How you react to that emotion is where the positive/negative comes in. We get to choose. But it takes reps. Go Back to Your Why Some other things you can do: ask, “have I already solved this problem in the past?” Ask: “Is this a season?” Sometimes we need to just stick it out. Acknowledge that the pain alleviation is coming, but it has to run its course. Maybe there's nothing you can do but wait it out for three more weeks. Maybe there's no end in sight. Then what do we do? Say, “I don't know when this will end, but I'm going to keep going.” We're always talking to ourselves, so we might as well say positive things, or we'll keep feeding ourselves negative self-talk and stories. Stop those tapes, erase them, and replace them with something more powerful and positive. This is where step #3 comes in. Step #1: acknowledge it. Step #2: Change your mindset. Step #3: Remember your why. Go back to your individual purpose. Why do you exist on this planet? Then think about the purpose of your company. Dig deep and determine it. If you believe in a higher power, spend time there. If you believe in being in nature, get out in it and get your mind clear. What are your gifts? What energizes you? What activities drain you? When we lose our why, we lose our way. Start With a Brain Dump If You Need To Richard gets super honest at this point and says, “When I hear this and I'm in burnout, I think, just stop for the love of all that is holy. I have a to-do list 10 miles long and you want me to figure out my why?” For the record, he believes everything Jeff is saying. He knows it's true. But he still can't start there. His brain doesn't work that way. When he's in burnout, the last thing he wants to do is pontificate, get introspective. “You don't understand,” he's thinking. “I'm stupid busy.” This is how he buys himself the focus to go through Jeff's process, because he knows it's impactful. It starts with a to-do list, a task list. His brain is a computer, and there are too many tabs open. He has to get out of that, before he can deal with the why. Richards likes to start with a brain dump on a whiteboard. He writes out every single thing he's doing, needs to do, everything that's in his brain, no categorization. He's even been known to use two whiteboards. Jeff talked about a brain dump for emotions, and Richard's is everything he has to do. When you see the overwhelm in physical form, you think, “Oh, of course I'm overwhelmed by all I have to do and think about,” and you can breathe in a sense of relief. The next step is to categorize. Not into home/work, because work/life integration is important, but a grid with four quadrants: Do, Defer, Delegate, Delete. Then you plot everything on the whiteboard into these four areas. Now you're left with a couple of boxes to focus on. You cut it down to 15-20% of your To Do List that you should actually be doing. Look at that “Do” box and get a quick win for momentum to spark your confidence. Richard believes in two big forces in life—momentum and resistance. See: Steven Pressfield's books, The War of Art and Do the Work. Do What Works For YOU Jeff loves that he and Richard shared two different approaches that work for them individually. There's no one right way to lead—or to deal with burnout. You can do it the way that's most authentically yours. That's the beauty of marrying emotion and logic. That's why Jeff and Richard are doing this podcast together. They want to connect with all kinds of leaders around the world with different personalities and ways of looking at problems. As leaders, it's so important to admit our weaknesses and ask for help when we need it. From a coach, family member, peer, counselor, therapist. It's critical that we as leaders have our hearts and minds right. We can't lead others if we can't lead ourselves. If you continue to feel the burnout, stop the cycle. Acknowledge it. Validate it. Work on your mindset. Ask for help. Go deeper on your purpose. Change the cycle. The burnout happens when we stay on the hamster wheel with no end in sight. If you don't learn how to stop and breathe and take a break, it will never get better. Take some space. Know what energizes you, fills you up. Do some of them. Keep your battery charged. Once you've gotten yourself to a place of stability, once you've gotten your own oxygen mask on, you can keep serving and helping your people. Richard and Jeff want to hear from YOU. The Missing Step? Savoring Our Work On this episode of Uniquely Brilliant, Diana Bader and Becky Berry talk about the missing step in our work and personal lives. Diana begins the episode by talking about a conversation she had with her son about how he was improving his life. She shared his experience of playing a video game where he and a friend came to the conclusion that to get tasks done in life, we must break each part down into little pieces. We should also remember to look at where we came from, and the work we did to get where we are. When we forget to look back to where we came from and the steps we took to get to our end result, we are being dismissive of the work it took to get there. Becky summed up this process by naming it “chunk and reflect.” When we review the work that brought us to our current place, we are supercharged going forward. It gives us a focused momentum because we understand where we came from and acknowledge what it took to get here. Also, when we take what we like and leave the rest, we move forward. We unbind ourselves from other people's ideas and expectations and exercise agency in our choices. We let go of what isn't working. Reviewing our work forces us to pause. And, when we embrace the pause, we think more clearly while moving forward. The process? Review progress (How did we get here? What needs to change?), Savor that progress, then move forward to the next action or project.
