WENDY GROUNDS: It's about a project that's in Israel, which united doctors and developers to find some creative solutions to the COVID-19 challenges. The hospital is the Israeli Hospital, Assuta Ashdod. They knew that the clinical teams were going to be both at high risk, and they're going to be severely overburdened when the COVID pandemic started to unfold. And so they started the COVID-19 Sprint. BILL YATES: Yeah. WENDY GROUNDS: And our guest that we're talking to today is Marina Darlow. She was the technology projects manager and the operations coordinator of this sprint. BILL YATES: Yes. Marina is going to share a lot of information with us. Just how much they accomplished, how quickly; and how they brought together talent from the medical field, from hardware, software, technology solutions that is pretty mind-blowing. There's some abbreviations that we need to cover, too. So I think everybody's familiar with AWS, so Amazon Web Services. Amazon Web Services Israel, specifically. There's also mention of the IDF, the Israeli Defense Force. They were a part of this initiative with the hospital. And also Rafael, the Israeli defense organization, so that gets mentioned, as well. Marina Darlow was trained as an industrial engineer. While she found great success in her work as a project manager, she doesn't look back on her time with great fondness. She left her project management career and enrolled in an interior design degree. She joined a person/business development program so she could "figure out what she wanted to do with her life." She didn't feel like the other "Demi-God" entrepreneurs out there but found her success when her friend came to her help with her own business. Marina helped her crunch numbers and figure out what she needed to do to have a successful business. "Apparently that was valuable, because to my great surprise, not everybody knew how to do this and definitely not everybody wanted to this. This is how my business was born." Marina speaks about finding value in your own skills. "When we don't value ourselves, we actually do a disservice to those who don't think [what we do] is super easy." Marina was a mom of a young toddler when she shifted to owning her own business. She says the results and success she is able to see of the work she is doing for others, "It's hard to describe this feeling. It's the reason to get up in the morning." When there are instances Marina has a busier than normal schedule she remembers, "A, this is temporary and B, this is how business is." In involving her now nine-year old daughter in the business, Marina describes how her daughter is very good at validating her content. When she has an email that going to be sent out, if she can explain it to her daughter in a way that makes sense, then she's good to go. "It's a huge productivity tool. Explain your stuff to your kids---If they understand, then you're good to go!" Marina's number one piece of advice is to," Be very open about what is going on in your business. And if you see a spark of interest from your kid, talk to them about it." "When it comes to you being who you are professionally, I think it's a great idea to communicate that to your children." Most of her clients have diagnosed or undiagnosed ADHD. They are all creative, active and visionary. Enough to start a business and make something of it. Yet, on the other hand, they are often the people who struggle with systems and linear processes. As Marina is expert in systems and linear processes, they are attracted to her. She loves them. They are the most fun, inspiring and unpredictable people you can think of. Mentoring Graham mentioned mentoring a young man who is very likely to be on the ADHD spectrum. As part of the volunteering, the authorities offered training in Mindfulness. Fascinating experience, provided by a lovely lady called Barbara - who sat the volunteers down. Sitting down the volunteers were walked through a technique. Close to hypnosis, completely calmed and centred. It was like that moment when you drop off to sleep. An unburdening exercise. Would a young person react to this training environment. Marina thinks mindfulness is catching up from elementary schools to prisoners (Graham scurrilously said he's a mixture of those!). She cautions to be clear about who you'd associate with in this space as there is a 'ton of woo' stuff. This was a technique to clear your mind. One where you focus on a specific or even nothing at all. These kinds of techniques, can be effective on multiple levels. Marina cautions that these techniques may have their audiences - corporate CEOs? Maybe, maybe not. Tree-huggers - probably. Graham is neither. Allow yourself to be open to the techniques. Don't be too scientific. They are worth pursuing. Systems and Emotions Marina puts systems in place for people. Which means, she tells them how to track their money, and she goes into the depths of their cash flow. She creates a systems plan with them and reviews their accomplishments over time. So then, she will look into their CRM and see if it is working. And finally, Marina discovers if their data is organised. You'd think it's a regimented, boring, linear job. When confronted with our own mess, we react emotionally. Example Cash-flow. Marina will look at their income streams and expenses. Then clients realise they aren't making enough money. They also might be spending too much money. People don't react well to the fact that they are NOT solvent! Example Her client had two businesses and wanted more time to be devoted to painting. Marina helped her organise her time. To deliver her services so that she hit her financial goals. It only left 2 hours to paint! Marina's client went into a tail-spin. It was like a 3 year old's tantrum! "I'm not going to let go of my painting. I need it for my sanity." (Sound familiar?). Marina's task was to persuade her client that she needed to forgo things in her life. They discussed how the client could meet her financial goals in fewer hours per week. They raised her prices. It's THAT moment. When you realise how hard it is going to be. Monitoring Systems You need to check in with your systems on a regular basis. It's the only way to keep things in check. Checking allows you to catch things when they are small. Marina often finds that her clients have no systems. At least, they have no good systems. A good system puts everything in view. It gives you a true picture. When people see the true picture, tantrums happen. Steps Put the system in. Look at what that's revealed.

In the past, she found herself driving to a networking event, not getting out of the car and driving right back home. It was social anxiety. She had always been able to create relationships via writing, via LinkedIn or Twitter or email. After a while, Maria realised that she had found the way to network that was really comfortable for her. Which made her consider all the other people, who for one reason or another are not networking. There are a lot of people, with a lot to contribute, who are not in a conversation. Maria's aim is to bring those people into the conversation. Networking for introverts. Maria Granovsky - Social Media Networking for Professional Women What is networking and why is it important to us? Networking is the building of relationships. Getting to know other people. Building connections. Networking has got a bad wrap, because of the idea that, you go to networking events, you exchange cards and everyone is in it to see if they can sell you. But, in reality networking is about the people you know. Especially in todays' economy, where so many of us are in flux, jobs are insecure, it is really important to know a wide variety of people. Every job Maria has had, came with the help of someone she knew. Be it directly, handing her resume (CV) to the person in charge, or recommending a really good head-hunter. Even more broadly than that, unless your goals in life are to be a hermit, and to subsist on rainwater and berries, you are going to need the buy in from other people. So, if you want to: Publish a book Change careers Get a promotion Get a seat on the board of a non-profit. The worst thing you can do is to put yourself into a position of HAVING to know someone to achieve your goals. “Who are you again?”. If you want a referral, a recommendation, the referee needs to be able to know you in advance. If we are no-good at networking, what's the first thing we should do? Maria advises that we should EXPLODE the first myth. That you are not-good at networking. There are very few people who are congenitally incapable of networking. If you survive family holidays, if you have friends, if you have wooed a romantic partner, YOU CAN NETWORK. We ascribe a very different meaning to business relationships but realistically they are not that different. It's all about: Give and take. Thinking what the other person may need or want. Being agreeable as a person. The rest of it is technicalities. Technology has made it very easy to meet with other people. Just as we are doing on Skype right now. We have never met before. And prior to the conversation, we had a back and forth via email and Maria got a slight sense of Graham's personality. Enough to get on a call and not be quite so shy. They have been socialised to avoid being aggressive. If you get an email from a woman and it starts “I think maybe…” – Maria suggests it is NOT that she's unsure, but she's often been socialised to think that if she started with the FACT, then it would come across as aggressive. These are the linguistic quirks that give many women a disadvantage. As they are not seen as the experts that they are. They are not seen as being absolutely certain of what they are saying.

A lot of people have a love-hate relationship with systems. On one hand, they can help clear up a lot of mind chatter and resolve frustrations. On the other hand, they’re not that fun. Many creative people tell themselves they just don’t get systems. In today’s episode, Marina Darlow joins Charlie to discuss the relationships between systems, being creative, and emotion, as well as some of the reasons people avoid building better systems. Key Takeaways: [2:35] - Many people might feel that systems/ automation take the humanity or the soul out of projects. Both Charlie and Marina agree that systems can actually allow you to focus on the things that you really care about doing by removing background chatter and the need to engage with things you’d rather not. [4:20] - Especially among creative giants, many people think that systems will stifle their creativity. However, if you are finding it difficult to move an idea from start to finish, systems can help provide a road map for the in-between (or equipment you have to use, or a playbook). [8:12] - Systems geeks often conflate processes as well as the tools and apps that run those processes. As a listener, it is helpful to remember that these things go hand in hand. Marina likes to think of a system as a method plus a container, or a tool that helps you implement that method. The focus should be on finding a system that helps to efficiently complete your tasks. [11:24] - With almost every tool that you start using, there will be a learning curve. Don’t abandon it - if you’re confident in the process, then dealing with the learning curve will become much easier. This stage of getting to understand how a tool works can be difficult for people who consider themselves to be creative. [15:42] - Splitting up the design, the build, and the following across your business can increase efficiency and decrease frustration, so different people know how to approach that space. As you’re working through new systems, remember NPS - no perfect system. [18:03] - Marina worked with a client (a filmmaker) who wanted more help planning out his week to accomplish a big project. He was getting stuck, and Marina had him pretend he was writing some material for a series. When he was writing a story instead of writing out tasks, his planning was much easier. Turning unpleasant tasks into a story can allow us to engage with our systems more. [23:04] - What happens when this project is extended to other clients? Many people jump on board because inventing a story or creating a narrative sounds more fun than putting tasks on the Gantt. When you create a story, you create a system that is very engaging. [27:30] - Moneyball applied to creativity: the secret of a great player is how many times they are able to get on base. In creative work, you never really see your big hits coming. The more we are “at bat”, the greater the chance that we will have a hit more frequently. [29:32] - You have to be careful with systems building; sometimes it’s a very sophisticated way of hiding from the very best work you need to do. A good system can help to contain the desire to perfect everything and to hide in the back. [31:26] - When is it time to scrap systems? Systems can actually hold you back when you try to dream and create a vision. In situations where there may be an emotional block, it makes sense to get away from the current structures you have in place. In some cases of crisis mode, it may be more important to focus on communication first and then find the system that works. [37:07] - Charlie and Marina talk about system maintenance: after you build it once, you may still need to review your key systems every quarter to see if they’re still working how you need them to. In a way, part of a good system is to self-assess. [40:40] - When teaching your systems to new employees or new partners, there may be a learning curve as they learn how their technical skills fit into the specific context of your business. [43:55] - What steps does Marina use with her clients to establish their own personal systems? The first step is the assessment, and she always starts with “what hurts?” Once you know where the struggles lie, you can begin building systems for that point. Also, here is where Marina begins to see how they think. Out of these things, they devise a custom process. [47:17] - When tackling systems building, start with what hurts the most. There are many ways to determine that and to figure out which systems to tackle first. Coming from a place of emotion can help understand this as well. When you confront that emotional wall, it’s not that you’ve done something wrong, it’s that you’ve done something right and that’s where the work is. [51:34] - Marina leaves listeners with this invitation: sit for 5-10 minutes and think about which system really bugs them the most in their current state. Think about it from the emotional perspective: what makes you feel either guilt, resentment, or avoidance to figure out what’s not quite going right. 123 | 5 Principles of a System Marina Darlow There are many people with ADHD, who aspire to be entrepreneurs. Being an entrepreneur requires a focus on many areas. Creativity, management, products and projects to name a few. People with ADHD have difficulty with some of the tasks that are necessary to keep it on track. Many people are so overwhelmed with the smallest things. However, this is often where the majority of their time is spent. Without systems and strategies in place it can be near impossible for the entrepreneur with or without ADHD to succeed. It would be nice if there were professionals who focused on the needs of ADHD entrepreneurs. If only there were people whose job it was to develop and help implement real useable strategies catered to the challenges of people with ADHD who want to succeed in business.
