Learn how to build systems that make your business run smoothly without you being involved in everything If you're bringing in good revenue but somehow your profits keep getting smaller, this episode is for you. Look, most of us focus on getting more clients and making more sales, but here's what I've learned - your biggest problem might be in how you're actually managing your projects. In this episode, Gray MacKenzie shows us why agencies are working harder but making less money, and the simple systems that can help you stop being the bottleneck in everything your team does. Gray MacKenzie runs Zen Pilot and has worked with over 3,000 agencies. He's the highest-rated ClickUp expert in the world, so when he talks about project management, I listen. What I love about Gray is he gets that we entrepreneurs hate being micromanaged, but we also can't keep running our businesses like everything's on fire. This guy has helped agency owners discover they were actually losing money for 10 years on website projects without even knowing it. His thing is showing business owners exactly why their teams say they're busy all the time but the profits aren't matching the work being done. KEY TAKEAWAYS: How poor management is secretly draining your profits How to track what projects actually cost so you stop losing money on services without realizing it Why you need to reserve 25-50% of your time for unplanned work instead of trying to schedule every minute How to use team task assignments as data to understand why you're constantly exhausted Why bad project management will kill your growth faster than client acquisition problems How to build the culture you want by enforcing standards, not just talking about them Why switching project management tools every two years won't solve your real problems How to spot when "I'm too busy" actually means "we can't see what's happening" Growing your business is hard, but it doesn't have to be. In this podcast, we will be discussing top level strategies for both growing and expanding your business beyond seven figures. The show will feature a mix of pure content and expert interviews to present key concepts and fundamental topics in a variety of different formats. We believe that this format will enable our listeners to learn the most from the show, implement more in their businesses, and get real value out of the podcast. Enjoy the show. Dr. Woo-Ming shares his wake-up call from a grueling Christmas morning ER shift, highlighting the pitfalls of a risk-averse, perfectionist mindset ingrained by medical training. He outlines three transformative mindset shifts: moving from perfectionism to iteration, transitioning from clinician to CEO, and embracing collaboration over scarcity. Through stories of building cash-based clinics and a test-prep company, he emphasizes creating systems for value-based revenue, delegating tasks, and learning from competitors. Dr. Woo-Ming offers practical tools like the Goal Getting Six system and CEO time-blocking to help physicians build sustainable businesses while maintaining clinical excellence. This episode is vital for healthcare professionals seeking to overcome burnout, regain autonomy, and build wealth through entrepreneurship. Three Actionable Takeaways: Embrace Iteration Over Perfection – Start your business imperfectly and refine it with real patient feedback. Done beats perfect; focus on solving problems rather than flawless execution to build momentum and grow sustainably. Transition to a CEO Mindset – Delegate routine tasks to staff and create systems to work on your business, not in it. Invest in training mid-level providers to free up time, ensuring your practice runs without you as the bottleneck. Adopt a Collaborative Approach – Shift from a scarcity mindset to one of abundance by learning from competitors' successes and failures. Research market demands and differentiate your services to create value and build lasting relationships. My Business On Purpose
From Frustration to Flow: Building a System-Driven, Growth-Minded Business (for less than 50 employees)

My Business On Purpose

Play Episode Listen Later Aug 4, 2025 5:47

Most of the businesses we work with have less than 100 employees. In fact, if you were to do a bell curve, you'd see that most of our clients fall somewhere between five and 50 employees in that sweet spot. So we tend to give a lot of examples. The majority of our clients are in the contracting space or the AEC space—architecture, engineering, contracting—or industries that support those. It's a privilege to work with them. Within that, what we typically run into is not a lack of ideas or concepts, but a mindset barrier—that tends to be the rub—that keeps them from being liberated from chaos and making time for what matters most. Hey, it's Scott Beebe with Business On Purpose. Always a delight to bring you a few nuggets that can be helpful as you own a business you're trying not to be owned by. That leads to our mission: to liberate you from chaos and make time for what matters most. Make sure to visit our website, businessonpurpose.com, where you'll find all sorts of free resources. If you go to businessonpurpose.com/healthy, you can take a five-to-seven-minute assessment to evaluate the backend health of your business. Recently, I shared examples from American Paving Designs, clients of ours for years. I told you about how they had that systems mindset—whatever task they do, they document it, capture it, and record it like it's the last time they'll ever do it. Their approach to training and information management showcases the power of a growth mindset in action. By creating training videos their team can access and rewind as needed, they've implemented a system that saves time, reduces frustration, and empowers their team. That is the ultimate task and indication of a good leader: equipping the team. This method benefits both new employees seeking information for the first time and experienced staff who would otherwise answer the same questions repeatedly. How many times have we heard clients say, "How do I get people to stop knocking on my door asking to pick my brain?" One of the biggest barriers isn't ideas or opportunities—it's mindset. Their commitment to systematizing knowledge reflects a mindset shift crucial to growing businesses. What holds people back from systematizing isn't usually skill—it's mindset. Carol Dweck explains in her great book Mindset that a fixed mindset—locked up and padlocked—can hold you back and trap your business in chaos. A growth mindset, on the other hand, opens up continuous improvement, or what we call RPM: repetition, predictability, meaning—and also efficiency. With a growth mindset, you can begin to intentionally and systematically map out your business processes. Why? Not because you're a robot or obsessed, but because you want to equip others. This isn't just about process—it's about creating an environment of equipment where continuous, relentless learning (one of our five core values) and improvement are prioritized. You might be thinking, “But I'm not a systems person—that's not who I am.” Well, if that's the case, you have two options: push yourself to learn and develop the skills, or find people who excel in that area to help you. Either way, you must shift your mindset to understand the power of systematizing so that you can equip others. What's the purpose? To equip others. Why? So you and they can be liberated from chaos and make time for what matters most—not just leisure time, but meaningful work time, too. As a leader, your role is to provide the vision, mission, values, culture, resources, and support necessary to build and refine systems over time. Isn't it interesting how quickly I rattled those off—vision, mission, values, culture, resources, support? That takes a lot of time. I recently mapped out every element that needs to be trained in our business—not including the coaching task—and I'm already at 150. Creating effective systems isn't a one-time or one-module task. It's an ongoing effort to build, manage, and sharpen your tools. Continuous improvement is what separates businesses that thrive from those that merely survive—or worse, leave you stuck with a business run by a boss you hate and a job you don't like. By embracing a growth mindset and committing to systematization, you're setting your business up for long-term success—not just financially, but in solving today's problems and building a framework for tomorrow's challenges. It's both/and: learning from the past, acting in the present, and shaping the future. So what stops you? Again—it's the mindset. Visit mybusinessonpurpose.com/healthy, take the five-to-seven-minute assessment, and get a clear picture of where your business stands process-wise. In this episode of Bootstrap MD, Dr. Mike Woo-Ming, shares a game-changing mindset shift for healthcare professionals tired of unpredictable revenue and burnout. Drawing from his experience building seven-figure businesses, Dr. Woo-Ming explains why focusing on systems, not goals, is the key to sustainable success. He breaks down why goal-only thinking creates feast-or-famine cycles, feelings of failure, and vulnerability to real-world variables like staff turnover or market shifts. Through practical examples—like patient acquisition, content marketing, hiring, and investment systems—Dr. Woo-Ming offers a four-step framework to systemize your practice or side hustle. This episode is packed with actionable strategies to help physicians take control of their income, time, and freedom by building reliable, repeatable processes. Three Actionable Takeaways: Define Specific, Measurable Outcomes – Set clear but flexible goals (e.g., "10 paying coaching clients in 60 days") to guide your system-building without micromanaging every detail. Focus on Repeatable Inputs – Identify and schedule consistent weekly tasks (e.g., outreach to 5 leads, creating 1 video) that drive your outcomes, ensuring control over what you can predictably execute. Track Inputs, Not Just Results – Monitor weekly system tasks (e.g., discovery calls booked, content published) using simple tools like Google Docs or Loom to ensure consistency and improve outcomes over time. What if your burnout isn't about how much you're doing... but about what it's costing you to still be the one doing everything? In this episode, we're unpacking the real cost of being essential to everything in your business - and spoiler alert: it's probably way more than you think. I'm breaking down the three hidden costs you're paying: the emotional toll (decision fatigue, resentment, guilt), the physical impact (sleep issues, chronic stress, burnout), and the massive financial cost (like the client who lost £15,000 in opportunities because she was too proud to pay £100 for tech support). Plus, we're diving into the psychology behind why we cling to being needed everywhere - and what becomes possible when you finally let go. If you're ready to stop being essential to everything and start being essential to the right things, this episode is your wake-up call. CEO Amplify | Business Operations, Sustainable Growth Strategies, Small Business Leadership

If your business has hit a slower season — maybe summer rolled in and client calls dried up — it’s tempting to either panic or completely check out. You're not sure what to focus on, but what if these quiet stretches are actually a strategic advantage? I work with small business owners every day who feel like they’re constantly catching up. They’re stuck reacting to the urgent instead of improving what really matters: their systems. Slow seasons are the perfect opportunity to step back, review what’s working (and what’s not), and strengthen the core processes that support your business. Instead of sprinting to stay afloat, you’ll start building a business that runs smoother, feels lighter, and can grow with less effort. If you haven't already, listen to episode 104; this episode is a continuation of that one. Here's good news: you don't have to build your systems alone. Inside the Profitable Small Business Club, I'll help you identify the systems your business needs most — those that will drive you towards your goals, not just put more on your plate — and walk you through building them step-by-step.
