Today Jody and I are looking at how to hire and retain the right people. Everywhere you look, people are struggling to hire or keep employees. What can you do to avoid this pitfall? Everyone needs the right amount of the right people to run their business, but where do you start? What do you do if you don't have enough employees? You need to invest in fixing the problem. It may take time. It may take money. There are resources available and companies that help you find and hire the right employees. Let them work on getting people in the door so you can focus on keeping them there. How do you retain the right people? You invest in them from the beginning. Starting their first day, and every day after, let them know you care. Connect with them, invest in them, and value them from the beginning. Make them part of the process and help them understand they matter. Create an environment that appreciates and equips people. Then be intentional about implementing it. Be purposeful about building trust. There are seasons you have to buckle down and focus to get yourself out of the situation you are in. Invest the time, energy, and resources to build your team, and be intentional about keeping them. As someone who grew up in a “Powers house” - that is, a house that stocked a bottle of Powers “just in case” (in case of what was never made clear) I have come to understand the enduring love that people have not just for Powers whiskey, but for the Powers brand. It is a storied brand, a beloved brand, a part of Irish history and an integral part of Irish whiskey past, present and hopefully future. This enduring love for Powers started with the Powers family, the decisions they made, the way they treated their employees and the large imprint they left on their communities and country. It may be more than 220 years since James Power first distilled his eponymous whiskey in John’s Lane in Dublin, and though his whiskey and the entire industry saw their fair share of ups and downs since then, demand for Powers is growing globally and I wager that the reason for this growth is bigger than the whiskey alone. In this episode of Stories & Sips I share some of the stories I learned from my day with Carol Quinn, Irish Distillers Archivist at the Midleton Distillery where we pored over Powers memorabilia and whiskeys dating back more than 100 years to understand why we are still fascinated and excited by a brand and a whiskey that could have been left in the annals of history, yet today is going from strength to strength. Key Takeaways Hypothetical questions create hypothetical answers With Behavior-Based Interviewing, the expectation is that past behavior will be indicative of future behavior. If you can hire somebody great one time, why can't you when using the same process, create consistency in hiring success? This question and the hit/miss hiring results led to the creation of MBI. MBI - designed to identify high performers - someone who will go above and beyond to get the best results High performers have great skills, passion, and attitude. You can hire someone with great skills, and they could be a poor, average, or high performer - It's not just about skills. The interview process has evolved. MBI looks at what all high performers have in common. They have the Skill They have the Passion They have the Attitude (how a person responds to on the job challenges) Passion You cannot assess passion directly Interviewers have to get wiser about the questions they ask, they need to understand how to assess attitude & passion. Passion is usually tied to self-motivation Find out what the candidate likes doing the most - ideally, match this to the role. MBI includes a series of 5 questions that focus in on what the person likes doing the most, the least, etc. Weaknesses tell you about skill deficits and tell you about passion. Passion is not something you can teach. Passion helps you get through the adversity. Attitude The high performer's attitude reflects an internal locus of control, their attitude may be "I don't know how to do it, but, we can figure it out" - This is solution focused & empowering The high performer goes into a problem-solving mode They have an optimistic perspective that keeps them in the game This is a split second decision "I can't" or "I can" The "I can't" is representative of an external locus of control The "I can't" person begins a to build a case for why they cannot be successful. No one is pure "I can" or "I can't" Skill, Knowledge, IQ combined predict the successful hire approximately 7% of the time, while Attitude accounts for the remaining 93%. A hiring mistake can set you back, not only due to the cost of the hire, but the time that is lost. As interviewers, we want to be able to identify the high-performer despite their interviewing skills. CareerBuilder - 68% of employers surveyed struggle with interviewing. Interviewing for a sales role is one of the most interesting of all interviews because you have candidates who are prepared to interview & want the job as a sales professional, while at the same time, the interviewer wants to put someone in the role. This can create significant risk. Many companies look at the cost per hire and average days to fill a role. These metrics can lead to fast/cheap hires. As a result, we miss on the quality of the hire. Quality of hire is the most important factor. It does not take any longer to evaluate the quality of a hire. (See link below) Short-term turnover is tied to the hiring process - MBI reduces short-term turnover by ~50% If you have a "quality of hire" problem, and you end up retaining low performers, you will create a culture problem. Attitude is 80% formed by age 5. The person who has the attitude has to change it, not the employer. The #1 reason for the metrics - to motivate positive change in the hiring process. "Training is not going to fix what the interviewer missed" - Carol Quinn The average interviewer either (A) asks questions off the cuff, or (B) asks canned questions that are ineffective. When you are searching for people to add to your staff, you have to have a wide approach. Don't just post a job opening and hope the right person applies. Finding the right person starts long before you have a job opening. Having the right contacts and relationships with a wide variety of people can lead you to the right person, so it is a good idea to meet people across different industries and professions. At Disney World, we would carry a card to give to people we think would be a good fit at Disney. Focus on getting well known in your community. Have a good relationship with high schools and colleges. One of the best sources of new employees is right in front of you. Good people bring good people into the organization. If you have good employees already, turn to them to get referrals. When it comes to hiring the right people, create obstacles in your interview process. Never judge the size of the obstacle. Consider their thinking process and the motivation behind their actions. Carol Quinn is the authority when it comes to hiring. Check out her book Don't Hire Anyone Without Me. You may also consider including a scenario or a task in the interview process. For example, you may want to have a chef make a hamburger as part of the interview process.

During a recent visit to an upscale hotel, I asked the Bellman if there were a second luggage rack available for our room. "I don't know", was all he said. Can you imagine? Yes, you probably can because underwhelming service like that has become overwhelmingly common. Most people will blame the bellman for having a bad attitude, or not caring. But it is not his fault. Sure, he did have a bad attitude. And he did not care about guests of the hotel. But the responsibility is with the general manager. Some of the problem can be found in training, but most of the problem is in hiring. When you hire for skill, or simply hire to fill an empty position, you end up with a staff that doesn't care. To deliver great service, you have to hire the right people. At Disney, I hired people to work in engineering, security, transportation, and other areas I have no skill in. But I was never hiring for skill. I was looking for motivation, attitude, and passion. If you want to take a new approach to hiring, Carol Quinn is the person I trust.
