后疫情时代,“新基建”的新机会在哪里? 新冠疫情爆发后,正在引发从企业到个人、从中央到地方层面的更多反思:如何转型线上,进行企业数字化?如何保持生态中的有力竞争位置,在线化地维持上游供应商和下游渠道?劳动密集型的行业往往受到更大冲击,是否应该持续推动企业自动化?如何在生产环节推进无人化、智能化,更加安全、高效?社区人口管理,基层如何提升数字化管理? 疫情成了一次压力测试,中国企业家和行业面临这个巨大的挑战,开始了解到中国经济真正的软肋在哪里并希望加以改变。 就在这个时间节点,“新基建”火了,从宏观经济学家到中小企业、再到A股散户,都在热议。 国家自上而下、全力推动的新基建(新型技基础设施建设,指发力于科技端的基础设施建设),以硬核科技补短板、促增长。为此,已经全国各省启动新基建的投入,包括5G、人工智能、物联网、特高压、大数据、工业物联网等。 本质上,新基建就是信息数字化的基础设施。疫情后,全国将迎来一次数字化建设的高潮,成为中国宏观经济的一次转折。相信一年三年甚至五年十年后,中国行业将变得更加强大,不可阻挡。 如上图所示,之所以在传统基础建设上,提出“新基建”的风向标,就是要让科技赋能的战略,进入各个层级,进入公共和商业领域所有决策者的思维中。 因而,新基建的推行将帮助大中小企业进行转型。借助新基建的契机,塑造大数据、人工智能的能力,能撑过去并进行数字化转型的,将成就一批能够抗风险、跨周期的“新型企业”。 一、为什么需要新基建? 对于基层社区、商业企业来说,疫情都是一次大考。考验了也暴露了从上游供应、组织运营到下游与用户关系的诸多问题。 产业上游,供应商良莠不齐,没有系统对接、授信风控、安全现金流储备,在风险期只要出现一个老赖就容易拖垮上下游; 组织管理,停留在简单的OA系统,企业面临大考,而员工不齐心、易失控,远程办公不习惯、不饱和,或者开工难、招工难; 产业下游,与消费者割裂,无法在线下物理阻隔时期链接到用户,去及时转变提供在线化、0接触的服务。 其实,对于“全民在线”的居民服务、员工管理、供应体系和销售转化,已经存在更好、更高效、更数字化的解决方案。但是,以往虽然从上到下都在提数字化、智能化、云端化,但一直没有强烈的动力去推动,去投资改造这些系统。 当下的时间节点,疫情倒逼改变,新基建补短板政策上线,正是提升增长能力的最好时机。 从政务到商务,从生活场景到产业经济,我们能明显看到两条线的同步展开,互相借力。“帮G(政府)管理、给B(企业)赚钱、为C(用户)服务”将成为新模式,将迎来新契机。 二、 “新基建”能做什么? 1.行业未来洞察力: 如何实现数字化、智能化? 不仅仅是我们看到的互联网产业,从农业到工业很多传统产业领域,已经正在推进智能化,“新基建”所发挥出来的价值正在显现。 中国消费了全球最大量级的猪肉,也养殖了最大量级的猪。去年猪瘟,引发了猪肉价猛涨。现在,AI人脸识别可以应用在猪脸识别,AI养猪可以更快发现得病的猪,做好隔离和处理,避免大规模扩散。 (上图出自《人工智能:未来商业与场景落地实操》) 实现猪脸识别,定位每只猪的身份,就意味着实现从投喂到健康管理,再到育种、宰杀等一系列历程的全程记录,做到有据可查。 无人工厂或者智能工厂应用到农业这个领域,养牛养猪这样的场景下,既可以降低牛、猪和人的接触,从而预防疾病;同时可以提高养殖效率,降低成本。譬如,京东数科自主研发的智能养殖系统,在部署完成1年内,可以将养殖人工成本减少30%-50%,降低饲料使用量8%-10%,并且平均缩短出栏时间5-8天。 按照这个算法,假如推广到全行业,可以帮助产业降低超过500亿元成本。 这套智能养殖系统包括神农大脑、人工智能巡检机器人、IoT(物联网)的饲喂机器人以及一套SaaS模块。 巡检机器人、饲喂机器人等设备,可实时监测猪场内的温度、湿度,精准识别每一头猪并精细化饲喂,实时监测生长情况。 包括每天的进食量、体重增长、体温、是否生病等等,这些数据反馈给神农大脑,神农大脑可以智能地做出反应。 比如,气温太低,可以自动供暖,发现有些猪的体态和行为异常,可以通过SaaS系统及时通知饲养员进行检查并提供可选的解决方案。整个系统应用到了人工智能、IoT、芯片、边缘计算、机器人技术的诸多技术。 养猪、养牛、养鱼、养鸡等各行各业,都在借助智能设备和AI算法,重塑整个生产流程。 2、线下线上的融合能力:如何对冲风险、穿越周期? 任何产业都有周期。而线上线下的融合,能够在实体经济遭遇黑天鹅时,给予企业和产业对冲风险的可能。 最近,福建福清市市长直播卖货一度成为热搜,直播间甚至有网友留言戏称,“不见市长不下单”。截止直播结束,浏览量超过百万次,推介的福清特色的农产品和美食一度卖断货。 此次直播的成功并非突发奇想。早在2018年,福清市就开始与京东合作,创建了以京东云计算大数据为支撑,形成“产业+互联网+大数据”的“元洪模式”,设计之初就结合了“线上浏览、线下展厅体验”的理念。 故而,疫情期间的“市长直播卖货”,对冲疫情期间无法线下销售、体验的风险,也是线上线下融合逻辑自然的延伸。 这并不是单一的品牌案例,而是产业园区在进行经济数字升级之后,实现供应端、流通端、消费端的要素汇聚和流通。 像福清这样的食品产业园,可以在疫情中带动整个产业链条的复苏。不仅福清,2020年3月将有超过100位县市长会进入直播间,为当地农产品代言。 但显然,福清能够在前期就形成上下游信息汇聚,线上线下共振,是其能先人一步把握住直播电商契机的原因。 种一棵树最好的时机,要么是十年前,要么就是现在。这句话,对于“数字化”的落地同样适用。 3、与外界共建共生的能力:如何与上下游共生共荣? 我们看到非典过后的电商快速发展,同时也成就了物流的万亿市场。京东物流、顺丰、四通一达等等,都在快速生长。 简单说,产业上下游是一条船上的,有福同享,有难同当,也在拥抱改变中同进退,否则就会被时代淘汰。就在国内物流行业迅猛增长中,还叠加上了另一条增长曲线:物流自动化。 物流自动化,就是利用人工智能、工业互联网等等新基建,去进一步提升效率,这需要“长期主义”的战略布局。 比如,京东物流研发的“无人仓”,天地狼AGV、飞马二代AGV和机械臂拣选系统配合,以实现电商仓库内小件商品自动出入库。 智慧物流是一个完整的体系。而且一旦有更高效的自动化流程,对于传统物流,包括生长于物流之上的电商,就将是降维打击。京东给升级后的物流起了个意味深长的名字,“物竞天择”。不仅最快能30分钟送达,而且把线上线下业态有机结合,可能是京东自营的便利店、专卖店,也可能是合作的农夫山泉、雀巢等等品牌线下网点。 从智慧物流的快捷,到最后一公里配送的便捷,真正实现全面的智慧物流升级,数据流通畅、与上下游的无缝衔接、完整的全局考量。 物流行业自动化的影响是全产业链的,能够实现从制造到零售,上下游全面整合升级,共生共荣。 4、数字化创新的能力:发现下一个增长点 增长,就在于发现新的客户,创造新的价值。 服务业如金融行业,各大银行、券商机构,都在加强手机端的各项服务,譬如,金融领域的“EKYC”,对传统KYC进行线上化的创新,解决了金融授信手续繁琐的痛点。 传统KYC过程繁琐、高成本且耗时,必须要面对面的操作。而“EKYC”技术借助计算机视觉技术,通过人证比对、活体检测、防Hack、交叉验真以及OCR识别五个服务模块,帮助金融机构在线完成用户身份的实名认证与验真,用户信息实时采录。 当实现远程开户、远程审批、远程协同文档能够确保安全高效,在疫情期间牵动国民经济神经的金融机构,“停工不停业”。 另一方面,金融机构通过线上大数据形成用户画像,结合人工智能,更好地对大众进行投资相关资讯推送,完成资产配置的建议和管理。 “金融知识图谱”借助人工智能,为风险评估、预测、反欺诈、精准营销、智能搜索等提供技术支撑。越来越多的金融机构开始使用短文合成机器人,以及金融知识图谱为大众进行金融知识普及、市场教育,让普通人也能获得最新的资讯和个性化的投资建议。 以上,分析了三大产业为提升数字化能力,已经推进和落地的一些案例,那么下面再从“如何提升”的实操层面来看三大步骤。 03 数字化三大环节 1、生产要素数字化:打造数据时代的“阿米巴经营” 工业时代的企业管理,稻盛和夫所创的“阿米巴”经营模型,把生产工序最小化,独立经营、管理、核算,最大程度优化经营。 而进入数字化时代,从生产要素到经营管理,都可以更好地形成SOP(Standard Operation Procedure,标准操作规程),进行数字化管理。 在企业,远程办公打卡,仅仅只是一个开始。OA系统(Office Automation,办公自动化)落地,培训体系的内嵌和完善,让企业都用同一种管理语言,同一套晋升工具,同一套评价体系,最大化提升效率,激发动能。 譬如,头条系的新晋网红“飞书”,就非常重视每个员工的目标方向感和激励措施。以每个员工个体为出发点,进行OKR目标的制定和管理,让自驱和外界驱动共同发挥作用。 人的数字化,绝不仅仅是冰冷的。科技加持下,云会议、云面试、云激励、云培训,不仅提升效率,而且提升每个个体的价值创造能力。 2、决策机制数字化:建立自下而上的数字智囊团 疫情倒逼各大城市上线各种问卷调查、行踪轨迹和交通工具的追溯,进行防疫,这是人的数字化的第一步。 高危人群的态势预警和研判系统,这两个是最普遍的,全国各地都想知道,而在疫情初期,我们靠的还是非典时期的“人工统计”,低效,而且基层社区服务人员的风险也高。 但逐步,从基层到上层都意识到大数据的作用,结合手机应用和小程序,进行统计、填报和预测: 1)从疫区来的人回到城市分布在哪里,哪几个小区,具体情况,从而进行高效的排查。2)确诊的人在进医院被隔离之前,在线下接触过哪些人,乘坐过哪些交通工具。 比如,南京市公安局就基于京东数科智能城市“高危人群疫情态势感知系统”的技术支持,开展了高危人群分析及疑似人群排查工作:一是可以分析识别目标人群迁徙轨迹,并且通过轨迹挖掘,可找到与疑似人群有密切接触的人群,二是可视化看到返程人员来源地区分布、新增健康异常人数、每日返程人数、离域人员统计、乘坐交通工具情况、去往省市分析等数据。 我们回头看,这种高效的数字化管控,推进了中国整体的防疫进度。对于企业亦然,自下而上的数据,形成决策的重要参考坐标。 3、对外服务数字化:掌握最核心的用户资产 从生产要素到管理流程的数字化,保障了供应端的抗风险能力。而链接需求端,绝不能断层。就像德鲁克的名言,企业的根本目标有且只有一个,就是创造客户。 疫情期间,餐饮连锁西贝的店长,每天通过社群、朋友圈、1对1交流为9万多名顾客提供外卖服务,疫情期间线上营收占总营收80%以上。 女装品牌歌莉娅的门店导购用企业微信连接顾客,在客户朋友圈发布商品信息,用小程序商城转化。7天时间,歌莉娅每日线上新增100万销量,最高时能有300万。 可见,零售企业已经在进行对外服务的数字化,而疫情还将加速整个进程。 店员在朋友圈卖商品、卖酒精手套,是初步样态。未来利用手机终端,形成一个收集和配置数据的传感器盒子。软件、分销模式、计费系统,可以形成更完整链条的用户服务系统。 综上,从供应端到消费端再到组织管理,企业需要打造一套数字化操作系统。对于数字基建的战略投资,就是对未来的投资。毕竟,现金流再好的企业,也不知道明天和意外谁先来。 04 重塑增长:从新基建到数字化 数字化的目的,把日常数据积累变成资产,帮助运营和战略决策。数字化管理的落地,就需要我们开篇提到的: “帮G管理、给B赚钱、为C服务”,这种企业服务的升级模式,将更加广泛应用,帮助各层级决策者,更好地进行管理和决策。 这里我们借用京东数科CEO陈生强对数字化的完整表述,来简单总结:第一,通过互联网软硬件、网络通信、物联网、AI、区块链等技术应用,将物理世界的多维信息以及产业知识数字化,以数字连接打通线上与线下; 第二,以数据和技术为最大公约数,重塑产业流程和决策机制,实现产业效率的提升和成本结构的改变,通过降低边际成本来实现规模覆盖,并形成规模效应和网络效应; 第三,用共建共生替代自我封闭,实现数据和技术应用在多产业、多链条的网状串联和协同,进而创造更大的产业价值和客户价值。 回到本质,产业数字化背后是企业从上到下对于“数字操作系统”的全面反思和落地执行。 由于数字操作系统涉及最底层的逻辑,这种数字化转型对于很多企业是巨大投资,巨大阵痛,但也是迎接下个十年增长的必经之路。 而数字化转型的基础,就是这两天从投资圈到媒体圈热议的“新基建”。这是社会数字化、智能化进程中的一个表现。回到本质,新基建是从顶层设计到社会资源的“风向标”。 七大新基建,无一不包含硬核科技的艰难攻关,无一不牵动盘根错节庞大供应链的各个环节。 但重要的是,当自上而下都有了充分的意识,去补短板,去适度超前投资,才有可能在增速放缓的大环境下,为下一个增长点储备实力。 疫情是一剂催化剂,大刀阔斧的数字化升级,新基建的风向标引导,将从这个时间点开始,发挥长久效应。 未来已来,我们所要做的不是口干舌燥地辩论,“新基建、数字化、智能化到底能带来多少增长”,而是全情拥抱,躬身入局。
