How Marqeta Built the $400B Modern Card Issuing Platform, with CEO Mike Milotich

In this episode, Lex chats with Mike Milotich — Chief Executive Officer of Marqeta, the modern card issuing platform that processed nearly $400 billion in payments volume in 2025, and is certified to operate in 40+ countries, growing over 30% for the third straight year. They discuss how Marqeta's separation of bank, processor, and brand armed fintech's largest winners across buy now pay later, on-demand delivery, neo-banking, and expense management with the Lego blocks to build their own card programs.  Mike explains how the company's growth is shifting from enabling new use cases to displacing volume on legacy bank platforms, and they explore why card issuing is going multinational, what the agentic commerce wave actually requires to clear security and behavioural hurdles, and how Marqeta's continued growth runs through embedded finance, real-time personalisation, and the forced modernisation of the banks themselves. NOTABLE DISCUSSION POINTS: The BNPL business model is flipping from merchant rails to consumer cards. Marqeta originally solved the merchant scale problem for buy now pay later via virtual cards, removing the need for tens of millions of merchants to integrate a new button at checkout. The current shift is more important: BNPL players are now issuing consumers their own physical and virtual cards usable anywhere cards are accepted, turning BNPL from a merchant-acceptance game into a direct consumer value proposition. BNPL volume has grown over 50% year-on-year for Marqeta in recent quarters. Card issuing is going multinational, and that breaks the legacy bank model. Banks have always been local on the consumer side, with only a handful multinational on the commercial treasury side. The next generation of card issuers, neo-banks like Revolut and Nubank, plus large global platforms embedding financial products into existing user bases, are global by default. A single platform that issues cards, and is certified to operate across 40+ countries, becomes the strategic moat, and legacy processors built to serve domestic bank programs aren't structured to compete. The growth story is moving from expanding the pie to displacing the incumbents. To date, Marqeta has mostly powered new card use cases that didn't exist before — on-demand delivery, BNPL, neo-banking, expense management. Mike's forward thesis is a phase change: pressure from fintech winners is forcing banks to modernise, and the next leg of growth comes from displacing volume sitting on legacy bank-controlled platforms. Real-time personalised rewards, where the same card delivers different offers to different cardholders based on live data, is the wedge that legacy infrastructure can't deliver. Immad shares his entrepreneurial journey, explaining how frustrating banking experiences inspired Mercury's creation. They discuss Banking as a Service, open banking, embedded finance, and core banking systems. Immad details Mercury's product philosophy, team structure, and migration away from Synapse before its collapse. He also outlines Mercury's impressive growth, with 300,000 customers, $650M in annual revenue, and three years of profitability. The conversation concludes with Mercury's future plans, including lending expansion, a bank charter application, and hopes for smarter AI-driven regulatory compliance. NOTABLE DISCUSSION POINTS: Banking-as-a-Service Has Been Completely Restructured - and the Original Model Is Dead: The fintech BaaS layer that enabled the 2019–2021 neobank boom - middleware providers like Synapse, Unit, and Bond sitting between fintechs and partner banks - has effectively collapsed. The replacement model is banks themselves exposing modern APIs directly, with Column Bank and Lead Bank emerging as the new infrastructure layer. Mercury navigated this shift early, moving entirely off Synapse months before its April 2024 failure, but the broader lesson is that the hundred-program BaaS model broke under the weight of compliance and reconciliation complexity. Mercury's 40% Startup Market Share Is Just the Entry Point to a $2 Trillion Opportunity: Mercury captures over 35% of early-stage US startups, but broader SMB banking represents 30% of all banking revenue - a $2 trillion market. The company is now expanding into personal banking (launched December 2025), lending (bank charter application filed), and subscription software. Akhund frames Mercury not as a bank but as a financial operating system - the “Google suite of banking” - where deposits are the entry point to invoicing, bill pay, spend management, and eventually underwriting. Stablecoins Don't Magically Solve the Ledger Problem: Akhund pushes back on the narrative that stablecoins eliminate reconciliation risk. In practice, most stablecoin providers pool customer funds into shared wallets and run their own abstraction layers and internal ledgers - recreating the same reconciliation challenges that exist in traditional banking. The benefit only holds in the narrow case where users truly own their own keys and wallets, which is rarely how scaled fintech products operate. Payments alone rarely make a software platform unforgettable. The moment merchants start using your product to access working capital, manage cash flow, move money through payouts, and keep reconciliation tight, the relationship changes. I sit down with Whitney Ganibegovic, Senior Sales Executive at Worldpay (now part of Global Payments), to unpack why embedded finance is quickly becoming one of the most practical drivers of retention, account growth, and long-term platform value for ISVs and software platforms. We get specific about what platforms still underestimate: embedded finance does not have to be a massive multi-year build with a new compliance team and a brand-new support motion. With the right partner infrastructure, platforms can add value-added financial tools while staying focused on the vertical software that made them successful. Whitney shares why expanding from embedded payments to a broader financial suite can increase customer lifetime value, lift revenue per merchant, and create real platform dependency because these tools plug directly into daily workflows. We also dig into where many rollouts go wrong. “Embedded” does not automatically mean adopted, so go-to-market timing, vertical nuance, and marketing automation matter. Whitney explains why working capital is often the simplest entry point, how payments data enables smart pre-qualification, and which metrics go beyond surface-level revenue: multi-product adoption, engagement, cash flow penetration, contribution margin, retention, and net revenue retention. The guiding image we keep coming back to is the “nonstop flight” experience: one login, one place to operate, fewer handoffs, less stress. If you care about embedded finance, fintech strategy, and building software platforms merchants cannot replace, listen now.

Payments is full of noise: legacy processors, vendor sprawl, duplicate onboarding, and merchants who just want their money faster. We cut through it by showing a pragmatic path from point products to a unified embedded finance stack that actually scales. With Jaris founder and CEO Chris Aristides and VP of Platform Partnerships Matt Thomas, we unpack why “foundation first” beats bolt-on every time and how to make it work across multiprocessor portfolios without ripping out your core.We start with the playbook behind winners like Square and Stripe: remove complexity, unify the experience, and make multi-product adoption effortless. Then we translate that into the realities of processors and ISOs. Chris explains the banking backbone - independent RTN, sponsor bank alignment, and vertically integrated ledgers—that makes settlement reliable and compliant. Matt breaks down managed settlement as the key unlock: a dynamic funding layer that normalizes Fiserv, TSYS, Worldpay, and Elavon flows, enabling split settlement, instant payouts, and automated loan repayment without custom builds for each backend. From there we stack the products merchants actually use. Lending remains a high-margin anchor with powerful retention, while instant payouts reach a far larger share of the base with a clean pay-as-you-use model that works on weekends and holidays. High-yield savings ties it together for cash management, all delivered through one onboarding, one golden merchant record, and a white-labeled UI that honors sub-ISO relationships and trust. The result is tangible: fewer forms, faster activation, clearer visibility for ops, and a material lift in retention and revenue. If you lead partnerships, product, or operations at a processor or ISO, this conversation gives you a concrete framework to touch the other 95 percent of your merchants, modernize onboarding, and launch new revenue lines through a single integration. How Alpaca built the API brokerage for 300+ global fintechs across 45 Countries, with CEO Yoshi Yokokawa

The Fintech Blueprint

Play Episode Listen Later Mar 5, 2026 46:38

In this episode, Lex chats with Yoshi Yokokawa, CEO of Alpaca — a brokerage infrastructure company that provides API-based trading and custody services to fintechs and developers globally. The conversation begins with their shared experience at Lehman Brothers during the 2008 financial crisis, where Yoshi worked in fixed income securitization and learned that even when market participants sense a bubble, they keep dancing because timing the exit is impossible. After Lehman's collapse, Yoshi pursued entrepreneurship, building a computer vision AI company acquired by Kyocera before founding Alpaca in 2017. Initially inspired by Robinhood, Yoshi pivoted after experiencing firsthand the friction of accessing brokerage infrastructure—realizing the deeper opportunity was building API-first brokerage rails for developers. Today Alpaca powers 9 million accounts through 300+ partners across 45 countries, recently raising $150 million at a unicorn valuation. The discussion explores how Alpaca follows Robinhood's product roadmap to anticipate partner demand, the challenges of adding crypto, and Yoshi's thesis that finance is undergoing a generational shift from digital to on-chain operations. Lex shares examples of legacy infrastructure dysfunction—from faxing PDFs to TD Ameritrade in 2012 to the Synapse collapse caused by manual CSV uploads—illustrating why Alpaca built its own custody and ledger systems as a path to competing in the $350 trillion global securities custody market. NOTABLE DISCUSSION POINTS: Alpaca's biggest breakthrough was not a better investing app idea, but recognizing that the real bottleneck was brokerage infrastructure. Yokokawa and team initially explored B2C product concepts, but pivoted once they experienced firsthand how painful broker-dealer setup, custody, and clearing integrations were. For readers building fintech, this is a huge lesson: the highest-value opportunity is often the “invisible” infrastructure pain, not the user-facing feature set. They found product-market fit by starting with a narrow wedge (API for automated traders) and only then expanding into a broader platform (Broker API for fintech apps). Alpaca did not begin by serving large fintechs; it first attracted power users who urgently needed programmable execution, then used inbound demand (“can I build my own Robinhood?”) as proof to build account opening, reporting, and full brokerage APIs. This is a valuable go-to-market pattern for infrastructure startups: win with a sharp use case, then expand into the system of record. Yokokawa's core strategic edge is full-stack control of licenses, memberships, and ledger technology rather than relying on legacy vendors. He explicitly ties this to lessons from historical fintech fragility (manual workflows, broken reconciliations, middleware failures) and argues that owning the custody/clearing layer is what makes Alpaca defensible long term. For readers, this is the key takeaway on moat-building in financial services: if you don't control the ledger and operational core, your product may scale faster at first but remains structurally fragile. In this first episode of a new series on the Leaders in Payments podcast, host Greg Myers sits down with Chris Aristides, Founder and CEO of Jaris, to explore what it truly takes for payments companies and ISOs to remain competitive as the market shifts toward owned, embedded finance experiences.Chris brings an unconventional background to the payments world, having spent 22 years in the hedge fund industry as an analyst and portfolio manager before making the move into building a company. The conversation begins with the origin story of Jaris, which set out to bring a Square Capital-style lending product to the broader payments market. Rather than following the typical merchant cash advance route, Chris made the deliberate choice to build on a bank-backed model with a modern tech stack, prioritising regulatory alignment and a foundation flexible enough to eventually expand into multi-product banking services.A significant portion of the discussion centers on the complexity of working with legacy payment processors. Unlike vertical SaaS platforms, which offer high conversion and seamless integration, the legacy world is fragmented, running on outdated infrastructure with no easy outlet to plug into. Jaris has spent years building around this challenge, developing its own cloud-based core and processor-agnostic settlement infrastructure to bridge that gap.Chris also addresses the broader vision, making the case that lending alone is insufficient and that engaging the full merchant base requires a suite of products including instant payouts and commercial banking. He closes by framing Jaris not as a disruptor, but as a complement to the existing infrastructure, doing the hard work the industry has long needed done.

Payments leaders are feeling the squeeze of shrinking margins, price-driven churn, and rising expectations from merchants who want funding that feels as seamless as a card transaction. We sat down with Aarati Soman, Head of Product at Parafin, and Jaron Ruckman, Product Manager at NMI, to map the new playbook: embedded lending that meets merchants where they already work, backed by real-time data, AI-driven underwriting, and modular infrastructure that launches fast and scales cleanly. We unpack how moving capital inside your existing workflows changes the relationship with your merchants. Instead of sending them to third-party portals or closed ecosystems, you present pre-underwritten offers based on sales data, bank transactions, and relevant third-party signals. Machine learning models spot revenue patterns, seasonality, refunds, disputes, and expense profiles; LLMs structure unstructured data to speed decisions. The impact is tangible: faster approvals, fairer pricing, higher eligibility for SMBs that banks often overlook, and the kind of stickiness that turns payment processing from a commodity into a growth engine.Aarati outlines how Parafin carries the heavy lifts - capital, risk, servicing, and compliance so partners can focus on distribution and experience. Jaron shares how NMI's API-first approach and embeddable components get partners live with offers before any deep development, with the option to integrate more tightly over time. We explore strategic positioning against Stripe and Square, why contextual placement at the point of pain drives adoption, and where product innovation is headed: fit-for-purpose capital for inventory spikes, equipment, payroll, and beyond. We close with practical advice on choosing partners - breadth of products, ease of integration, transparency, and program durability so you avoid costly rip-and-replace cycles and deliver fast funding your merchants trust.

In this Signal Series episode of the Leaders in Payments Podcast, I sit down with Matt Downs, President, Integrated and Platforms at Global Payments, to unpack the biggest platform-payments shifts heading into 2026. Coming off the newly closed Worldpay and Global Payments combination, Matt shares what scale means for ISVs and platforms, and why payments is no longer “just a feature.” It is a growth engine that touches product, operations, and trust. The conversation breaks into three practical themes: embedded payments, embedded finance, and AI-driven fraud. Matt explains how platforms are moving toward richer embedded experiences that extend beyond checkout into the full workflow, including onboarding, chargebacks, disputes, and support. At the same time, platforms are feeling pressure to expand into adjacent financial products such as working capital, banking services, cards, and payroll. He also points to a common blind spot: many leaders do not benchmark how competitors are using payments and financial services to differentiate their core product. That competitive context should directly shape the roadmap. On fraud, Matt argues that 2026 demands an end-to-end mindset. Threats now show up earlier in the lifecycle, operate in real time, and adapt quickly using AI, deepfakes, machine-to-machine attacks, and automation. He outlines the “non-negotiables” for security and compliance, including layered defenses that protect the entire transaction journey, from the first web visit through refunds and disputes, without adding so much friction that it slows growth. If you are an ISV or platform executive building your 2026 plan, this episode will help you pressure-test your partnership strategy, prioritize embedded finance by vertical, and make smarter decisions to stay ahead while avoiding costly execution pitfalls.

Most software teams still think of payments as a chore. We take you inside the playbook that turns it into a growth engine. I sits down with NMI CTO Phillip Goericke to unpack how embedded payments evolved from a basic checkout to a full-stack platform that handles onboarding, underwriting, payouts, analytics, and even embedded finance. The conversation is straight talk on what actually works when you're shipping fast and scaling globally. We dig into the architectural choices that matter: start with a no-code drop-in to activate revenue quickly, then progress to low-code SDKs and finally full APIs when you need deep control. Phillip shares where platforms stall - manual KYC, fragmented global rules, and data blind spots and how a modular approach fixes these without ripping out your stack. You'll hear how compliance-as-a-service, network tokenization, and adaptive 3D Secure can raise approval rates, reduce fraud, and simplify audits while keeping the checkout experience seamless.Looking ahead, we explore why identity, compliance, and data are the foundation for embedded finance. Philip outlines NMI's unified experience that brings payments, onboarding, insights, and new services like business capital into one place. We also tackle AI with clear eyes: use it to augment decisioning and anomaly detection, but wrap it with deterministic controls so money-critical outcomes are consistently right. The key takeaway is a mindset shift: stop treating payments as a feature and start using it as a strategic lever for revenue, retention, and product velocity. If you're building software with transactions anywhere in the flow, this is your blueprint for turning payments into a competitive moat. In the ever-evolving world of fintech and open banking, staying ahead of the curve is crucial. Few understand this better than Peter Renton. He is the CEO and founder of Renton Co., a fintech consulting firm specializing in media, thought leadership, and event support. Renton is the former chairman and co-founder of Fintech Nexus (formerly LendIt Fintech). He has led fintech innovation for over a decade. His work has shaped the industry during this time. In today's episode of the Tearsheet podcast, Renton shared his insights on the current state of fintech. He shares his insights on where he sees the industry heading. Renton has a keen understanding of the fintech sector. His insights provide valuable guidance for established companies and newcomers in the industry. "Without doubt, the most interesting space in fintech in 2024 is the banking as a service space," Renton states. "Because of the way the banking system in this country is structured, we need banking as a service. And it's not going away." The evolution of fintech events Renton's journey in the fintech world was punctuated with the creation of LendIt. It is a conference that grew from a small gathering of 350 people to a major industry event attracting 5,000 attendees. As the fintech landscape evolved, so did the event. It expanded its focus from peer-to-peer lending to encompass broader fintech topics. "We expanded beyond lending and started it in 2017 and got going in like 2018, 2019 where we became a real fintech event," Renton explains. This evolution mirrors the broader changes in the fintech industry. These include specialized lending platforms to comprehensive financial services providers. The changing face of fintech conferences Large-scale events like Money 2020 and Fintech Meetup still attract many attendees. Renton observes a rising trend of smaller, more specialized events organized by fintech companies. "What you're seeing in the event space is more and more companies doing their small events," he observes. These specialized gatherings allow companies to showcase thought leadership. They help to engage with their target audience. Opportunities in Banking-as-a-Service and Embedded Finance Renton sees significant potential in the banking-as-a-service (BaaS) sector, despite recent challenges. He believes that new regulations will provide clarity and stability. This will create opportunities for community banks. As a result, they will be able to expand their reach through BaaS offerings. "If you want to grow your community bank, it's hard to do that geographically now," Renton explains. "But if you open up a BaaS line of business, there are ways you can grow your bank." Embedded finance is closely related to BaaS. It is another area Renton highlights as ripe for innovation. He points to companies like Pipe. They are bringing fintech solutions to non-financial businesses. Particularly in the vertical SaaS space. The promise of Open Banking Looking ahead, Renton is particularly excited about the potential of open banking. With the anticipated release of new CFPB rules on open banking, he foresees a wave of innovation. "Open banking... is going to be a moment in time, but then that's going to be in place and people are going to understand the rules of the road," Renton predicts. "I think there's a massive opportunity once that gets going. And when all the data, when your data becomes yours and it becomes more portable. There's going to be a wave of new fintech companies that are going to kind of use that and take advantage of that."
