It's called Published.: The Proven Path From Blank Page To 10,000 Copies Sold. The first edition of this book has been sold and downloaded hundreds of thousands of times since its release in 2016. Self Publishing School has helped about 6000 people write and publish a book since our inception in 2015. A lot of our content and curriculum has gotten better, but the first edition of Published stayed the same.  I decided to write an all-new version as the second edition. The goal is to drop the mic on the topic and create the only book you will ever need if you're interested in writing a quality book that sells copies. You can get a free physical copy at PublishedBook.com/Free or an audio copy at PublishedBook.com/Audible.   Show Highlights:  [05:03] The book goes through all of the essentials to write and publish a book. It also includes exclusive content on how to launch your book and what to do after your launch. [06:09] I also have an entire chapter on how to use a book to grow your business. If you're listening to this episode chances are you have just been offered equity in the company you are working for or planning to work for. My intention with this episode is to prepare you for the questions to ask and how to value this offer. Standards and Pitfalls to consider when weighing an equity offer: 1. Think of points as a percentage 2. Vesting schedule 3. Double the time and ¼ the value Questions to ask yourself when thinking about accepting an equity offer: 1. Has this founder exited before 2. How long is the vesting schedule 3. Likelihood of an exit and your dilution 4. Product market fit? 5. Do I want to be here for 5 - 10 years? 6. Worst and best case scenario? I hope this episode helps to give you a little more insight into what equity is and what the outcome typically ends up being. In this episode I discuss why managing expectations is important and how to properly set expectations in every area of your business and life.   I believe that almost all problems in business come down to one of three things: Mismet Expectations Unmet Expectations No Expectations at all!   Expectation Setting is at the beginning of the relationship and Expectation Management is ongoing.   I learned a lot about this process during my time at Student Painters through plenty of expectation setting conversations.   Always prioritize clear and upfront conversations. Have it sooner rather than later! Then people will always know here they stand and expectations can be set and in a lot of cases reset.   Check out my video on how to have difficult conversations: https://youtu.be/2pRTG6UzKjI   WHEN IN DOUBT, OVER-COMMUNICATE!   Two of my favorite phrases when it come so this are: “Just to clarify” or “to be clear”   Then recap that difficult conversation with a written recap. Let’s chat about CryoTherapy AND Float Tanks. What the heck are they? I’m a big fan of self improvement. I do so many things to try to be better. The two most unconventional things I do are: 1. Float Tank (sensory deprivation tank) 2. CryoTherapy I get asked about this ALL the time so in this episode I’m going to walk through 1.What are CryoTherapy and Float Tanks? 2. What are the benefits? 3. Why you should try them? Interestingly enough these two things are very opposite of each other but there are so many benefits. Float Therapy: When it comes to Float Therapy there is a time commitment of 60-90 minutes. This is where I go when I have lots of decisions to make and I need time to just sit and think. I do this because it’s just good old fashioned silence that allows me to process things! The biggest benefit of Float Therapy? Yep, you guessed it, mental health! CryoTherapy: As we said this is the opposite of Float Therapy but it is equally as beneficial. At its core you’re revitalizing your body by bringing it to super cold temps. The most surprising benefit is that you can actually burn up to 300 calories per session! But more importantly cryotherapy has helped me so much with my back! We cover a few more benefits of Cryotherapy but needless to say I strongly believe that you should try it! My encouragement to you is to try one of these things this week! Often they are in the same building or very close in proximity to each other. Let me know if you’ve ever tried this before and what was your take away! If you haven’t tried it are you open to it? Ugh! It happened. You’re weeks into the hiring process and you have your top candidates all lined up...now you just have to choose. No problem! But then one of your top candidates drops out. It’s inevitable. For any big position I’ve ever hired for I usually have at least one person drop out. Let’s talk about the best way to handle that and see if we can’t get them to jump back in. (and maybe even hire them!)  (Side Note: I have a video on how to sell during the hiring process. Check that video out even though it may be too late in the process but it may help you proactively prevent this from happening upstream. You can watch that here: https://youtu.be/YcnfZe-5m1g) You just got that dreaded call or email and they are dropping out. Here’s what I want you to consider: is this person in your top tier or your upper half of people you’re considering? If not, then no problem, let them move on! If they ARE in your top tier then in this episode we discuss the 4 steps to take to get them back in the process and make them a viable option. From getting on the phone with them to exactly what to say to get them to recommit to the puppy dog close, we cover it all. The key is to let them know that you aren’t here to sell them on the position. You just want to have a conversation. I have had these important conversations with top prospects and it was totally clear that it wasn’t a good fit and why they made the decision. In this episode I talk about advanced recruiting, interviewing and hiring techniques! This is a little longer but I guarantee that if you stick around to the end you’ll be happy! Let’s go! First let's talk about Advanced Recruiting. We take recruiting very seriously at Self Publishing School. My goal is to have at least 100 applicants per job posting and I use a bounty. (anywhere from $1000 - $5000 to help me find this person) Then I make sure to get that bounty in front of everyone. I also focus on referrals big time! I always ask "who do you know?" (that’s a stealth way to get high quality talent) Oh and Linkedin Ads work really well! Second let's chat about Advance Interview Techniques - My interview process feels like going to therapy. You need to dig in and find out if they are a good fit for your company and culture. When it comes to the interview It has been said "Dig Deep or Go to Sleep" Get comfortable asking the uncomfortable questions. This process can be polarizing! But that helps you and the candidate know if it's a good fit or not. I always ask current Compensation ASAP because I want this to be a better situation than their last few jobs. Finally, even if I'm not involved with the process I want to be the very last interview! That way I can make sure the person is a good fit. Finally, and we're almost done, let's talk Actual Hiring Process - This is specific mostly to leadership positions! You can find out more about our process in this video: https://youtu.be/vjTnad9jKk4 When it comes to your executive team you want to hire “Bar Raisers” (Thanks Jeff Bezos) Ask yourself, "Is this person better than our best performer in this area? Does this person have the potential to be our top performer?" Which leads me to my next thought: always hire the Best Leader, not always the best Skill Set that makes it easy because if all things are equal the win goes to the leader Finally, Hire for Attitude! Are they willing to put on the brown shorts? What does Brown Shorts have to do with this process? We talk about it this episode! What are some of your takeaways from this episode? Is there anything you do in the hiring process that I left out? I’d love to hear your thoughts. How To Facilitate Great Meetings As A Leader

Play Episode Listen Later Feb 2, 2021 12:17

As my friend Cameron Herold would say...Meetings suck!! Most meetings suck because people don’t know how to run them well. There are a lot of fundamentals to a great meeting: A meeting purpose / KPI A good agenda Meeting roles: A facilitator, timekeeper and “action grabber” Prep ahead of time, etc I cover all of these things in a separate video about how to run great meetings (and how we run our meetings at SPS). I even talk about how we run our meetings in Asana (this is a total gamechanger). Today I want to talk about the missing piece in all of this: How to FACILITATE a great meeting as the meeting leader. You can have all of the fundamentals of a great meeting, but without a great facilitator the meeting will be mediocre at best. In this episode I lay out the blueprint for facilitating great meetings...whether you’ve led 100’s of meetings or you’re about to lead your first meeting. I talk about how to make your meetings better week after week and why you should rotate meeting facilitators. Why You Should Always Be Recruiting In Your Company (And How To Build A "Talent Bench")

Play Episode Listen Later Jan 28, 2021 8:22

Have you ever heard of a “talent bench”? Probably not. But it’s one of the most important things you should be focusing on in your business (or on your team), especially as you scale. Not focusing on this will stunt your growth and leave you vulnerable to “key man risk” if an employee decides to quit. Focusing on building this will explode your growth by always having talented people ready to get in the game. This helps the performance of your existing team AND helps you quickly hire A players as you scale. Kind of how “The best time to get a loan is when you don’t need money” … the best time to recruit / hire is before you need to. In this episode I talk about building a talent bench. What is it? How do you build one? And why is this one of the most important things you can be doing as a leader or entrepreneur? How To Train & Develop Your Team By Creating An Individual Development Plan (IDP)

I’m obsessed with training and development. I’m even more obsessed with figuring out how to train and develop my team at SPS. We have a monthly training budget, monthly book clubs, personal enrichment sessions, we track and encourage training time, we’re constantly investing in the growth of our team, and every employee gets access to $30k+ in training materials when they get hired. The basic process is good...but this becomes difficult to monitor and support individual growth as the company scales. A few months ago I started trying to answer the question: “How do we create a talent development machine that develops talent as fast as possible?” I set out to build that system so that SPS can be a place where people come to learn, grow, and become the best version of themselves. And...so that we can predictably develop people at scale. In a fast growing company, A players are the fuel that drives growth...and they’re always in short supply so there’s a constant need to develop internally while simultaneously hiring externally. In this episode I walk you through a central part of our talent development process...the Individual Development Plan. I didn’t create this, but we did make it better and put our own spin on it. I’ll give you a template you can use for everyone on your team to create their own development plan...and walk you through how to roll this out to your team.
