Don't switch off if you're not interested in leadership, there is so much here that is transferable. And the thing I really enjoyed about To Turn the Ship Around is that it is not a book that is telling you what to do. It is somebody reflecting on their own experiences, somebody thinking about failure, about intelligent failures, thinking about how you can reflect on situations that you have predicted will go one way and that end up going another way.Dave and I explore how you can learn from that and how you can turn quite a dysfunctional disparate organisation into something that really works, an organisation which people are proud to be part of. And I found that really, really compelling from the perspective of being a leader, from the perspective of being a teacher. And also I think from the perspective of being within an organisation, what it is to have a leader-leader model rather than a leader-follower model. Before I get into the meat of the topic, I need to pause and wish all of my fellow veterans a happy veterans day, And I cannot forget my Marine Corps Brothers and Sisters and wish them a very happy birthday. It has been a wonderful 247 years since the founding of the Marine Corps in Philadelphia's Tun Tavern in 1775. Today we are talking about moving followers to leaders. With National Holiday Veterans Day two days away as I write this, I found it fitting to revisit a past interview I conducted with Capt. L. David Marquet from the United States Submarine Force Since I first interviewed David about his book Turn The Ship Around, hundreds of thousands of readers have been inspired by former Navy captain David Marquet's true story. Many have applied his insights to their organizations, creating workplaces where everyone takes responsibility for their actions, where followers grow to become leaders, and where happier teams drive dramatically better results.Like many officers, David was a Naval Academy graduate. He took pride in his accomplishments, and as an experienced officer, when selected for the highly competitive position of submarine command, he was thrilled. David was trained to give orders in the traditional Master and Commander leadership model. When he was allowed to be the skipper of a brand nuclear-powered submarine, he took the opportunity to learn everything about it. However, David faced a new wrinkle when he was shifted to the Santa Fe, an underperforming boat that was dead last in the pacific fleet. Facing the high-stress environment of a sub where there's little margin for error, he was determined to reverse the trends he found on the Santa Fe: poor morale, poor performance, and the worst retention rate in the fleet. Marquet ran into trouble when he unknowingly gave an impossible order, and his crew tried to follow it anyway. He said it was like telling someone driving a 4-speed to the car to shift it into 5th. When he asked why the answer was: "Because you told me to." David realized that while he had been trained for a different submarine, his crew had been trained to do what they were told - a deadly combination.That's when Marquet flipped the leadership model and pushed for leadership at every level. Kelly McKinney once said that you are not doing your job if you don't get fired for doing what is right. Let that sink in for a second. We must let our team members know that promotions and glory go to innovators and pioneers, not to stand-patters who fear controversy and avoid trying to improve anything. That's the key to keeping an organization vital, growing, and successful. Stasis is death to any organization. Evolve or die: It's the law of life. Rules that made sense when they were written may well be obsolete. Make them extinct, too.The primary reasons people leave an organization have nothing to do with money.However the economy is doing, a challenge for leaders in the twenty-first century is attracting and retaining not just employees but the best employees— and, more importantly, how to motivate them so that they work with passion, energy, and enthusiasm. But very few people with brains, skills, and initiative appear. The timeless challenge in the real world is to help less-talented people transcend their limitations.Most systems reward micromanagement which only disempowers subordinates and removes ownership and accountability.managers are told to delegate authority and empower subordinates, but they are expected never to utter the words "I don't know." So they are on constant alert, riding herd on every detail. In short, the system rewards micromanagement by superiors— at the cost of disempowering those below.Organizations commanded by a micromanager create a sub-culture of micromanagement. Individual initiative is the exception, not the norm and the people who exhibit it get beaten down quickly and either quit or become cynical.No one is capable of making every decision.While there are infinite ways to make decisions, most organizations create an ineffective system of rules and policies that attempt to prepare for every possible contingency.The thing about rules and policies is that they become very hard to fix once they are put in place. Both the people who put them in place and those whose job it is to exercise them become highly motivated advocates of the policies. Even if the policies initially made sense, they became hard to change. When you try to change something but can't, you start becoming a tenant and stop being an owner.Ownership dramatically increases the odds of success.They will handle the details if you can find the right people, set the direction, and give them autonomy. In fact, not only will they take the details, but they will insist on it because they are owners.Think about it, when was the last time you cared about something profoundly and outsourced the details? Never.I saw this quote and needed to use it at some point. Shane Parish published this on his website. One way to tell if you're working with owners and renters is whether they insist upon a sufficient level of autonomy. Renters never want it. Owners can't live without it. Autonomy comes from influence, power, and direction. You must be kept up with bureaucracy and management.Instead of rules, great organizations use principles and allow for exceptions and judgment. They train people to think and make judgments on their own. On this episode of the Lead Up Podcast, Mike is joined by David Marquette, a former submarine commander in the Navy, who shares his leadership style, and tells us about his new book. David tells us about high school when he didn't care about what people thought about him and how he brought that with him to the submarine. He cared deeply about the mission and the people on board, but he wasn't worried about the next promotion or the next review, allowing him to be the best leader he could be. David talks about how he changed the structure of leadership around him. Leaders usually apply their authority to make decisions, although David decided to turn against the grain and shifted it so that he used his authority to structure an organizational design. Another change David brings under his leadership is the removal of jumping to the defense of an opinion. Naturally, you will want to defend yourself in a difference of opinion, but David teaches you to ask why first, which can be less confrontational. Mike asks what the biggest challenges are in creating a new culture of intent-based leadership, to which David answers we act our way to new thinking, we don't think our way to new actions. A leader may have a vision of what he wants to see, but nothing changes until he begins to act on it. Finally, David tells us about his new book Leadership Is Language, which he wrote after feeling like he was programmed to speak a certain way. He encourages us to stop asking binary questions like “is the covid vaccine safe?” This should be replaced by “How safe is the covid vaccine?” You can buy the book online here. How long will it take for a submarine at the bottom of the ranking to become the best in its fleet? A couple of years, right? Well, incredibly L. David Marquet spent only less than a year to achieve this magnificent and outstanding feat. Santa Fe is the submarine at the core of this story. Before Marquet took command, she ranked bottom in the whole of the US Navy's nuclear attack submarine fleet. For a significant period of time, its negative reputation preceded her and was known instead for her sloppy and unprofessional crewmen. Worse yet, during its prospective commanding officer training, Santa Fe was used as an example of how not to manage a crew, an antithesis of what the commanders strived for, with the Santa Fe really a lost cause. This was what Marquet had to precisely deal with.

L. David Marquet is a retired United States Navy captain and bestselling author of Turn the Ship Around and Leadership is Language. He was the commander of the submarine USS Santa Fe. He turned the submarine from the worst in the fleet to being the most successful by using a leader-leader model of leadership. He became captain of the submarine in 1999 and since his retirement the submarine has continued to win awards.Since then he has worked as a leadership expert and he speaks to audiences globally about creating workplaces where people are healthier and happier because they have more control over their work. He taught previously at the Columbia University School of professional studies.
Our guest was used to giving orders. In the high-stress environment of the USS Santa Fe, a nuclear-powered submarine, it was crucial his men did their job well. But the ship was dogged by poor morale, poor performance and the worst retention in the fleet. One day, he unknowingly gave an impossible order, and his crew tried to follow it anyway. He realised he was leading in a culture of followers, and they were all in danger unless they fundamentally changed the way they did things. He took matters into his own hands and pushed for leadership at every level. Before long, his crew became fully engaged and the Santa Fe skyrocketed from worst to first in the fleet. No matter your business or your position, you can apply his approach to create a workplace where everyone takes responsibility for their actions, people are healthier and happier - and everyone is a leader. L. David Marquet was set to become a captain in the Navy's Pacific submarine fleet. He was assigned to takeover the USS Olympia. He spent nearly a year learning the ins and outs of that submarine. With just weeks before the takeover, he was informed that he would instead take over for the USS Santa Fe—the worst performing submarine in the entire Navy's fleet. In addition to the Santa Fe being the laughing stock of the fleet, the actual submarine was different than what David had been preparing for. Not even six months into the command he gave an order that was impossible to achieve with the set up the Santa Fe had. But that didn't stop the officer from still ordering the crew member to act. Upon failure to act because it was an impossible command, David realized something: his men had been trained to do whatever he said—even if it was the wrong thing to do. He needed his crew to lead instead of follow. What came of this was intent-based leadership. And it is for that reason David joins us on Anchored in Education today. If we apply to our schools what David applied to the Santa Fe, we could see magic happen. Sort of like what happened when David created a submarine full of leaders. Expose my thought process (as the leader) to you to see how I put it together. Ask "what" and "how" questions... If you get hired as a new manager and did not get to choose anyone on your team? "Focus on what you can control. Do we welcome each other? Do we care? Do we connect?" Making the jump from individual contributor to manager: "Talk less, don't have all the answers... Listen." In 1981, David graduated top of his class from the U.S. Naval Academy—an institute renowned for developing “leaders to serve the nation.” Thereafter, he joined the submarine force. Along his journey, one thing bothered him: the traditional leader-follower model. Used by the Navy and most companies around the world, the goal of leader-follower is to influence people to comply, not think. David experienced first-hand how this practice makes people feel marginalized. He knew in his gut that there had to be a better way. He’d soon discover that to prove his theory he’d have to break some rules. As engineer officer aboard the USS Will Rogers (SSBN-659), a nuclear powered ballistic missile submarine, David tried empowering his team. He provided broad guidance, giving the team intent rather than orders. It was … a disaster. His team made poor decisions that led to errors. He had to stop and revert to the traditional leader-follower method. Taking Command Ultimately, David was selected to captain the USS Olympia (SSN-717), a nuclear powered attack submarine. He studied for over a year to take command, understanding on a deep level every detail of how that submarine operated. Unexpectedly, David was diverted to take command of the USS Santa Fe (SSN-763) when its captain quit. Santa Fe was the worst performing submarine in the fleet and a different type of submarine that he knew little about. Troubled Waters Less than a month later the Santa Fe was running a simple drill to simulate a fault with the reactor. In this scenario, propulsion is shifted from the main engines to a smaller, electric propulsion motor. The captain ordered, “ahead two-thirds.” The officer on deck repeated the order, “ahead two-thirds.” Nothing happened. Captain Marquet noticed the helmsman who was to execute the order looked unsettled. When asked what the problem was, the helmsman pointed out that there was no two-thirds in the electric propulsion mode unlike all his previous submarines. When asked, the officer on deck said he repeated the command knowing it was wrong. David realized that the leader-follower environment meant his crew would do anything he said—even if it was wrong. That could be catastrophic. He decided to try Intent-Based Leadership again. Turning the Ship Around Captain Marquet began treating his crew as leaders, not followers, and giving control, not taking control. It wasn’t long before operations took a dramatic turn. Santa Fe went from “worst to first,” achieving the highest retention and operational standings in the Navy. When Stephen R. Covey spent time aboard the Santa Fe, he referred to it as the most empowering organization he’d ever seen. He wrote about Captain Marquet’s leadership practices in his book, The 8th Habit. After Captain Marquet’s departure from the USS Santa Fe, it continued to win awards and promote more officers and enlisted men to positions of increased responsibility than any other submarine—including ten subsequent submarine captains. L. David Marquet (@ldavidmarquet) had spent a year preparing to captain a submarine in the U.S. Navy. But at the last minute, he was assigned to a different submarine. Not only was it a different ship than the one he had prepared for, it was also the worst ship in its fleet. It was so bad, only three men had reenlisted. Since David didn't know the ship, and since the situation was so bad, he had to try something different. Instead of using the leader/follower model, he started using a new leader/leader model. Instead of David giving orders, and instead of his men asking permission, he started empowering each sailor to think for himself. You may have heard Jason Fried on episode 1 recommend David's book Turn the Ship Around. In it, David Marquet tells the story of how his leader/leader model turned the USS Santa Fe from worst to first. The year after David took command of the ship, 36 men reenlisted, instead of just 3. In the decade following, 10 of those men would go on to become submarine captains themselves. David was in Medellín, and I sat down with him to talk about this and more: How does the leader/leader model save mental energy for everyone involved? How can you encourage your micromanaging boss to use leader/leader? How did David go from being a submarine captain, to writing a book that USA Today calls one of the top 12 business books of all time. Captain David Marquet is the author of Turn The Ship Around. The book documents his time leading the nuclear submarine, the USS Santa Fe. From among all the books I’ve read on leadership, Turn The Ship Around is one I remember and consistently think about when working with my team. The prescription he outlines is a very simple model empowering everyone to produce the best possible outcome. I decided to pick David's brain about the struggles he faced and how he came about the strategies listed in his book. Here’s what David and I discuss: How the top down, leader-follower model is not the most efficient way to run a team. Why we’re wired to create a leader-follower hierarchy. What happened when David took control of the Santa Fe, a submarine he wasn’t trained to run, didn’t know all the details about, and a ship with the worst performance in the US Navy’s fleet. Why he originally walked in with the mindset that he needs to give all the orders and know all the answers… but he didn’t. Why waiting for orders is a psychologically safe place for your team, and how to change that. What happened when David gave an incorrect order that the officer repeated back to do. And why the officer later told him he, “Knew the order couldn’t be done. But you told me to do it so I ordered it anyway. I thought you knew something I didn’t.” How giving orders prevents people from speaking up…even when you say you want people to speak up. The idea of a leader is to create an environment where your people can be at their best. Why we associate thinking as not working, and how that is wrong. How to give your team “control, competence, and clarity.” And how it will make your life easier. How to use language that can start changing behaviors today. Why David said, “You can only control yourself. How David used the words, “I intend to…” And how it started the transformation aboard the Santa Fe. How to start asking more questions… And how it will enable your team to become more proactive. Why it’s important to think out loud. Why it’s important for your team to be comfortable with ambiguity and probabilistic thinking. The difference is between binary thinking and probabilistic thinking… And why it’s important to shift from binary thinking to probabilistic thinking. Why it’s okay, and important, to ask, “How sure are you?” Why you need to ask your team, “Can I rely on you?” Why it’s important to focus all your energy on the people who are trying to do the right thing… And why you want to ignore the others. Why you need to give your people the words to say… And how to get them to practice so they know what to say when real problems arise. Why David said, “It’s all about reducing the barriers to dissent.” Why everything he thought about leadership was wrong. Why David said, “My failure was thinking I actually knew something.” How you stop learning when you think you know something. How speaking has made him realize he doesn’t need to be liked by everyone, and how he struggles with it. Leadership is what your people do when you’re not there… how much do you get people to believe in themselves - Compare that to the leadership text at the academy that says, “Leadership is directing the thoughts, plans and actions of others so as to obtain and command their obedience, their competence and their respect.” - Creating a system where you don’t have to give orders is where you get to - It’s scary to go against your instinct and training to give commands and not tell them what to do - Staff was incredibly forgiving - Representation of the drawing David does 18 minutes into the interview - Y-axis giving away control, X-access level of competence and clarity of the people - You can give control away when there’s an emergency when people are competent and clear about what you’re trying to achieve - Know All / Tell All 2x2 matrix - Representation of the drawing David does 24 minutes into the interview - Know your job, but whenever possible, resist giving your people the answers - People start feeling better about coming to work because they have decision making power which results in increased retention, employee satisfaction score goes up and customer satisfaction scores go up - Your people are more important than customers… they’re the ones taking care of the customers! - Story of University of Kentucky baseball, Brian Green, batting coach, who stopped telling kids what to do and told the kids, your job is to tell me what’s your plan. Made the kids think. Next year, top of the league. Signed a kid to the majors, first time it’d ever happened there. Now Brian is the head coach at the New Mexico State. - Engage thinking to help staff solve their own problems - Create the space where employees have room to think and problem solve - Satisfaction in a job comes from knowing your job matters, from feeling competent in your ability to do it, being connected to some kind of a team and having control - Speed at which people willingly take ownership of intent varied by individual - Relationship of total trust and taking care of your people - Trust is trust… it doesn’t mean trust plus competence together - You need to actually care about your people, and you can’t fake it - Example of the career counselor who would come in at 3 in the morning to take care of the sailors when they transferred after their tour on the ship - Leadership
