In this episode, Scott will share his wisdom on breaking through the common challenges founders face, wanting to grow faster despite constraints, overcoming the limitations of being the bottleneck to scaling, and building an organization that can thrive beyond the founder's direct involvement. KEY TAKEAWAYS Business is hard, there are challenges that come up of course, but at one point while the company was growing really fast the challenges started popping up faster than we could fix them. It felt like it got really hard again, which didn't make sense because we were doing the same things that spurred the phenomenal growth for the last 5 years. The year end financials started dropping for two years in a row despite making cutbacks. We had no ideas how to fix it because there wasn't one obvious reason for it. Every organisation goes through a stage called ‘whitewater', where the complexity of the business causes us to cause problems; there's no one problem to fix it's the complexity of everything has built up and it's exceeding our ability to manage, lead, delivery consistent quality for our customers. That gave me hope when my business felt like we were flailing. There are things you need to do organisationally, but you need to change how you show up personally as a founder, CEO, leader and how you need to build, structure and architecture your organisation. You have to do both. By doing this my company tripled its bottom line in a single year & went on to open 2 multi-million dollar business units & increased profit margins by 5% for the next 2 years. For founders/entrepreneurs/CEOs/leaders, there's so much more on the line than just us. When we get it wrong it's not just about my profit margins, it's about my life, my family's life, my leaders' lives, my teams' lives, it's about our ability to deliver quality for our customers & their experience. Steve Preda here with the Management Blueprint Podcast, and my guest today is Scott Ritzheimer, the Founder and CEO of Scale Architects, a company that helps founders and leaders design and build scalable organizations that achieve predictable success. Scott, welcome to the show. Steve, thanks for having me. Very excited about this conversation. Yes, I think we are probably very like-minded thinkers in many ways doing similar things. And I was wondering how did this idea to found scale architects come to you? What was the road that led you down this path? Yeah, as a kid, I was fascinated by architecture. I would like nerd out and draw blueprints, like just for fun. I'm one of those slightly odd children. But I also had this kind of entrepreneurial flavor to what I do. Now, I wasn't the kid on the playground selling candy. I wasn't that kind of entrepreneur. It took me quite a while to realize it, but I stumbled into it. That's why it took me a while to realize. It was in my early 20s, so it wasn't chronologically that long. But I just kind of happened into the business world. I had done a lot of ministry earlier in my career and got a job at a company and within three months, it had been sold and owner financed. And I just watched it over the next 18 months systematically but unintentionally destroyed. And it was one of those situations where there were no bad guys, right? There wasn't this like evil villain that was trying to ruin the company. It wasn't like the original owner was bad or the new owners were bad, but it just didn't work. It was one of those environments where everyone wanted it to work and they just didn't have the structure that they needed to make it work. And so very long story short, had the opportunity to actually relaunch that company with the former founder. And we learned a lot from what didn't work that first time through. A second chance in your early twenties is a really cool thing to get. And so we did learn a few lessons. We had a lot more to learn, which was part of the challenge later on, but the company took off. We had high double-digit growth for a span of over a decade. And it was just, it was awesome. I had no idea what I was doing. The first executive team meeting I was in, I was supposed to lead. You know, I had no idea what I was doing. We organized an executive offsite one time. And I remember they wouldn't let me book the hotel room because I wasn't 25 yet. And I was like, well, you're in trouble because I'm the most responsible one here. You know, it's probably not the best thing to say, but it was that kind of an experience. Right. And even if you take the age factor out, I found so many founders. It's like that. It's just a series of first after first, after first, the first time that you break a million dollars, the first time you have to fire a friend, the first time that you have to hire someone to your executive team that you didn't know before. There's all these firsts that happen. And one of the things that really got me during this stage and that really started to trip us up around year 10 or so was those first started piling up faster than we could figure them out. This complexity inside the business, there was just the rate that we had to make decisions just to keep up, it started to kick my butt. And so, we leaned on frameworks, you've heard of them. You know, there's the Patrick Lensioni's and the Gino Wickman's,

Let's face it, one of the challenges faced by most business owners is the absence of a clear rulebook for navigating the complexities of entrepreneurship. To shed light on the essential strategies for success, I invited Scott Ritzheimer, founder of Scale Architects, to share  his tips for entrepreneurs, particularly the struggle to prioritize and manage tasks amidst a multitude of expert advice. Scott emphasizes the importance of understanding that there are seven specific stages of business growth and you need to tailor your  strategies accordingly. Scott gave some great specific examples .  Stage 2 - Startup Entrepreneur: At this stage, the focus is on finding a profitable and sustainable market. The key is to resist the temptation to constantly come up with new ideas and, instead, concentrate on identifying and tapping into a market that aligns with the business's goals. Leadership skills are less critical, and time management and focusing on necessary tasks become paramount. Stage 3 - Reluctant Manager: This stage is characterized by the realization that employees don't think, act, or own the business in the same way as the founder. It's crucial to identify and hire the right people for this stage, referred to as "operators." These individuals are skilled at getting things done efficiently and effectively, which is essential for managing a growing team. The challenge lies in distinguishing between "operators" and "processors" who may be overly detail-oriented, potentially slowing down processes. In this episode of the Thoughtful Entrepreneur, your host Josh Elledge speaks to the CEO of https://www.scalearchitects.com/ (Scale Architects), Scott Ritzheimer. Scale Architects helps entrepreneurial companies find the right coaches for where they are in their business growth. Beyond that, they train their coaches to understand how what stages they work best at. This means Scale Architects matchmakes their clients and coaches so that they have the best people providing the right help at the right time.  Scale Architects have seven formal stages of business development that they follow. Stage one, naturally, is ‘early struggle.' Every business, no matter how successful, started small and struggled in the beginning at times. As a business grows and overcomes these challenges, they move into the next stage: ‘ organic fun.' Most entrepreneurs would agree that this stage of experimentation and scaling is exciting because it's all about getting yourself out there. Delivering quality, again and again, leads into the next stage, ‘white water' complexity. Suddenly, all the go-to levers you might have used in the past don't work anymore. Now you have to strategize solutions that don't affect your profitability. You can't outsell your way through this complexity, Scott shares. You have to take a step back and look at how to actually address the issues behind that complexity; this comes with systems and processes.  You can't tackle a systemic problem from the front end. Mistakes and systemic failure happen where the decisions are made. It could be senior leadership or an executive team, but either way, your decision-making has to match your execution. The truth is, when you're in this stage, even the most senior executive, needs the systems and processes just as much as anyone else (maybe even more.) But what do you do during the ‘white water' stage? You have to reduce complexity and enjoy the ‘fun' stage, or you can do the systemic work to scale and reach predictable success. Revenue goes up during this difficult stage, but systemic failure begins to occur chronically. You might lose valued clients or talent; there is no one event that triggers this stage, but many small failures of the system that build up as complexity grows.  You have to bring others into the decision-making process during this stage. Scale Architects works with businesses at a team level to help get them through the white ‘white water' stage of growth to help launch businesses into the final stage later on, ‘predictable success.'  Want to learn more?
