Here is a set of hypotheses: The first AGIs will have LLMs at their core Effective plans to defeat humanity can't be found in a single LLM forward pass LLMs will solve complex tasks by using English text (self-prompting, scratch pads, combination of expert LLMs, .) I call these the Translucent Thoughts hypotheses. I think the Translucent Thoughts hypotheses are likely (around 20% conditioning on AGI before 2030) because: Text pretraining is more efficient at building algorithms and knowledge required for real-world plan generation and evaluation than alternative methods; Future models are likely to be like Transformers, which use a limited amount of serial step in a single forward pass, and deception requires many serial steps; Text pretraining and slight fine-tuning makes model able to use text generation to increase the maximum number of serial steps by a huge factor. Getting this increase through other means is likely to be hard and not competitive. If these hypotheses are true, it should lead us to prioritize underexplored research directions, such as circumventing steganography or building extremely reliable text-supervision methods. I think those deserve attention, because Translucent Thoughts AIs are not safe by default. In this post, I argue that we may will in a world where the first AGIs will look like X, and I then describe ways to make the first AGIs safer given X. This is different from most other works in this space, which often directly describe a kind of safe AGI. Jeffrey Olin is a co-founder, CEO and has been a portfolio manager at Vision Capital for over 14 years. Mr. Olin brings ten years of direct corporate real estate experience and fifteen years of senior level investment banking experience to Vision Capital. Between 2003 and 2007, Mr. Olin served as the Managing Partner, Ontario and Head of Investment Banking with Desjardins Securities, a $200 billion financial institution. Mr. Olin was previously a Managing Director with HSBC Securities and a Vice President with Canaccord Capital. As an investment banker, Mr. Olin was the Lead Manager and M&A advisor with direct responsibility for over 70 transactions representing over $5 billion in value. He has served as a key advisor to many of Canada's leading corporate, institutional, and family-owned real estate enterprises on their global real estate investments. Prior to his investment banking career, Mr. Olin has ten years of direct real estate industry experience. Between 1985 and 1991, Mr. Olin was Vice President with Bramalea Limited in Dallas, Texas and Toronto, Canada. In addition, he worked with Olympia & York Developments Ltd., and the Parking Authority of Toronto. His experience in real estate includes acquisitions and dispositions, development, financing, leasing, operations, and planning and design. Mr. Olin has extensive corporate governance experience and expertise. He has served on the Board of Directors for numerous public companies as well as charitable and community boards. He has also acted as an expert witness on behalf of the Ontario Securities Commission and the Government of Canada Parliamentary Finance Committee. Mr. Olin is a graduate from the Kellogg Graduate School at Northwestern University in Chicago with an MBA. He received his Bachelor of Commerce degree from the University of Toronto. In this episode: What is Your background and why is vision what you teach? Carey: In my early motherhood I sat down with a mentor and I got clear about the details of my life. What I wanted it to look like. Where we lived, my relationship with my husband and with my kids. I thought about the career I wanted to have. I wrote a lot of different ideas. But I had a thought to teach vision and goal-setting. So I created a vision for myself and went to work creating my life around that. 8 years ago I started teaching Vision to other people. Laurel: I grew up listening to my mom teach and talk about vision. It was one of those things where you didn't want to admit. that your parents were right about something. So it took me a little longer to realize the importance of having a vision for your life. I was 20 and in college when I lost my dad and went through my first big adversity. And it taught me how important it was for me to have a vision to help me to have perspective and stay hopeful and encouraged about the future. Why Vision is Important- even (especially) after a year like 2020With the crazy year we had in 2020, a lot of people are a little hesitant to start this year with goals, resolutions, or vision boards. “The vision becomes the piece that gives you hope”- Laurel WilsonGoals vs. Vision Think 3 years out. How old will you be. Will your kids be, what stage of life are you in. Imagine fully three years out- and then you can reverse engineer. How do you create vision when you have no idea where to start. When you're in the “young mom/survival mode” season of life: Laurel- I go back to thinking 3 years ahead and what I want to create that involved my kids. What I want to model, and how I can get my kids involved in the vision as well. Carey: I could do a whole weekend for moms on this! The very first thing I would say is learn to time block. Have dedicated time that is “mom time” other time that is “business time” or “fitness time”. Understanding that you CAN have structure in your home. Even if you don't think you can. Knowing that you can carve out the time you need to go after your goals and dreams. The third thing is GIVE UP THE GUILT! The guilt is useless! This is why having a vision is so important because it anchors you and helps you navigate through that guilt and understand the WHY behind the things you are doing. Involving your kids in your vision: Getting your kids involved in your goals and vision really helps to combat the mom guilt. Because they can help build the vision alongside you. You are modeling good things for your kids and starting them early on creating their own vision and goals. It can be incredibly bonding for families. A vision is the anchor for all of the storms in your life. How often should you reevaluate your vision? Carey: I look at my vision every year on my birthday. But a lot of it doesn't change. I look at my core values, and design my life around those values and what is important. It is good to refresh it, rewrite it, and add new details when you need to. Laurel: The core piece of my vision has stayed the same, but over time the details have shifting and changed. Should you write down your vision? Should it be easily accessible? Carey: One of the things I love about having a clear vision is that it helps you make faster decisions. You either see somethings that lines up or it doesn't. Writing down your vision is non-negotiable. It's the magic. Most people keep their visions in their heads as a “someday”: Someday doesn't happen. Someday means nothing to me. You've got to WRITE IT DOWN and then you've got to go one step further and put a date on it. It can't stay up in your head. There's too much other stuff going on up there. It's gotta come out on paper. Is there a lot of pushback when you tell people to put dates on goals? Carey: YES! It's scary to lay it out. People get emotional. You touch that place of “can I really do this, and what do I have to break out of to make this happen. Who do I need to become.” Laurel: this younger generation is really tapping into more vulnerability and really wanting to create their dreams. A really big vision helps you make the breakthroughs that have been keeping you locked up. Carey: The HOW shows up later. You can't wait for the blueprint or the details. You sometimes have to step forward with faith and things will start moving for you. What are the things I need to start right now to get clear on my vision: Laurel: Have a good perspective. Get into a clear headspace, especially after this year. Write out a WHAT IS list instead of a WHAT IF list. You need to let go of the what if's and lean into what is and move forward from there. You have to let go in order to move on. Get to place to be able to write your vision from a hopeful point of view vs a negative view. We've learned that we don't have control over a lot of things. But if you need something to control: have it be your perspective. Wow. These two have for sure lit a fire under me to get my vision out of my head, written down, and to put actual DATES on my goals. He joins Marcel Schwantes to discuss his new book, The Vision Driven Leader: 10 Questions to Focus Your Efforts, Energize Your Team and Scale Your Business, and to explain how leaders can design an irresistible vision and rally their teams to achieve it.  Marcel quotes from Michael’s new book: “Vision is the essential ingredient for successful leadership. There's no substitute... Unless you as a leader have a clear picture of the destination where you want your company to be in 3 to 5 years, you've got nothing that will inspire people to follow you.” [1:30] Michael says, “...in moments of crisis our character is proven.” People who survive a crisis are those who are willing to face the reality of their situation, and who have faith that they would prevail in the end. [3:58] It’s possible to win at work and succeed in life as long as you have a vision. [5:28] Michael lists how vision helps leaders become better: [6:15] Vision gives you confidence. [6:22] Vision accelerates your momentum. [6:42] A clear vision is a filter to differentiate between opportunities and distraction. [7:01] Vision drives execution and reduces overwhelm. [7:29] A clear vision aligns your organization and ensures that you're driving towards the things that bring success. [7:42] A clear vision helps you attract the right teammates and repel the wrong ones. [7:58] “Mission and vision are very different,” Michael points out. “Mission is about your purpose; it answers the question, Why? Vision is about your destination and it answers the question, What?” [8:50] Michael defines vision as “a clear, inspiring, practical and attractive picture of your organization’s future and it has to be superior to the present. It's got to be written down...and it's going to be written in the present tense as though it's actually already achieved.” His company has created a Vision Scriptor tool to walk users through the process of creating a vision. [9:13] Marcel and Michael discuss the qualities of a vision driven leader, as well as leaders who are vision deficient. Michael illustrates the difference between leaders and managers, and emphasizes that both roles are essential. [12:07] “One of the things that happens in a crisis,” Michael says, “is that people lose connection with that larger story... because it's a lot of...daily tasks that have to be done. So it's up to the leader to be refilling the vision bucket that everybody is carrying around, so that they can find meaning in their work, and so they have hope for the future.” [17:20] The long-term vision of most organizations would not change in a crisis; the thing that has to change is strategy. [17:47] Loving customers and employees means serving them well. Creating a culture where people flourish starts with the leader. [20:14] Marcel asks why some people still lead through fear. Michael believes that such people have a scarcity mindset. [23:22] Michael gives practical tips about working remotely, including two useful online tools. [25:44] Creating a winning culture begins with the leader’s vision. What would serve the people we want to serve? How can we help our employees get the “double win”?
