WENDY GROUNDS:  Hi, and welcome to Manage This, the podcast by project managers for project managers.  Thank you for joining us.  My name is Wendy Grounds, and in the studio with me is Bill Yates.  If you like what you hear, we'd love to hear from you.  You can leave us a comment on our website, Velociteach.com; on social media; whichever podcast-listening app you use.  If you have questions about our podcasts or about project management certifications, we're always here for you. Today we're talking to someone we've spoken to before, and she's well known in the circles of project management.  This is Elizabeth Harrin.  She's an author, speaker, and a mentor who helps people manage projects.  She has lots of straight-talking, real-world advice.  Elizabeth is an APM fellow and the author of seven books, and she's on a mission to make sure you can deliver better quality projects with more confidence and less stress. BILL YATES:  In this episode we're going to talk about Elizabeth's latest book.  It's called “Managing Multiple Projects.”  In that book she offers advice on ways you can more effectively manage your project workload.  If you're like me, you typically had more than one project that you were managing at a time.  Elizabeth tackles that.  She gives great advice.  Every chapter ends with key takeaways and action steps.  Another thing I really appreciate about her writing style is she invites a lot of practitioners, project managers to give advice, share tips, share struggles.  You'll see those interwoven throughout each chapter.  Great book, great resource.  I'm excited to talk with Elizabeth about it today. WENDY GROUNDS:  Elizabeth, it's so good to have you back, virtually.  And welcome to Manage This. ELIZABETH HARRIN:  Thank you.  Thanks for having me back.  It's great to be here talking to you today. Meet Elizabeth WENDY GROUNDS:  So I've read your book, and it is excellent, very helpful resource.  And I was also looking back at when we last talked to you, and it was sometime I think in 2018.  And I wasn't even on the podcast yet.  I think it was right before I joined Manage This.  So it's been a while.  What have you been up to in the last four years? ELIZABETH HARRIN:  That was quite a long time ago; wasn't it.  So what I've been doing since then, well, I was leading projects until the autumn of 2019, so just before we went into the pandemic.  In the worst of the pandemic I stopped working in a corporate project management role, and I took a couple of years away from that to spend some time writing, including that book; teaching, mentoring, that kind of thing, doing some freelance work.

In Elizabeth Harrin's latest book Managing Multiple Projects: How project managers can balance priorities, manage expectations and increase productivity, she draws on her 20+ years providing training, education, and mentoring in the project management field to take on a problem all of us face. When you have too many projects on your plate, and all of them are high priority, how do you find you get the most important work done without losing yourself in the process? While the book is project management-centric, the tools and skills Harrin offers are applicable not just for career project managers, but anyone who finds themself juggling more projects (work or otherwise) than the hours in the day will accommodate. In this interview, Elizabeth shares a few of the key ideas from the book and we dig into some of the techniques she employs to manage her own workload in a way that still allows her to be present and show up for the rest of her life as well. While many of the interviews I get to do focus on particular aspects of project management or agile, this interview has valuable ideas and techniques for everyone - not just those on a project management career path. Elizabeth Harrin is an author, trainer and mentor who helps people juggle their projects and ditch the overwhelm. Elizabeth is a Fellow of the Association for Project Management who has written 6 books about project management. She also writes the award-winning blog, A Girl's Guide to Project Management. The main topics we discussed on the podcast were as follows: · Project Managers do not and cannot manage people's behaviour. It is arrogant to think you can · There is a need for people to feel valued within projects and organisations · How can you create a compelling story so people understand why the project needs to happen? · Try to condense your project story into two sentences so people can understand · Measuring engagement will always be subjective · Do you get the behaviour change you are expecting? · Do behaviours change actions or do actions change behaviours? · Try to understand the motivations of your teams even if you differ on some traits · Always try and find the easiest way to get your message across. This can be via phone calls, email, Kanban boards · The visibility of governments in holding daily press conferences to discuss the pandemic helped to manage the message around what was happening. People will make their mind up if there is a lack of communication · The power / influence matrix is outdated, we should be measuring the stakeholder life-cycle · Be curious when you receive blockers in the workplace. Try to understand what is driving certain behaviours Here are links to some of the topics that were discussed: Girl's Guide to Project Management - https://www.girlsguidetopm.com/ This episode is sponsored by PlanAcademy.com, JustDo.com, and InEight.com. ----------------------------------------- Join us next week when we're joined by Americo Pinto from the PMO Global Alliance. Eileen is a Consulting Director Trainer and Coach at the House of PMO. She has written the PMO Competency Framework and the P3O Best Management Practice documents. The main topics we discussed on the podcast were as follows: · A PMO exists to enable decision making, assist on project delivery and create an ecosystem for projects to thrive · There are different definitions of what a PMO is. Ultimately it depends on the organisation structure. Sometimes you will need to explain how projects differ from Business as Usual (BAU) · Some organisations are just focusing on Project Controls rather than PMO which is broader · PMO's are effectively facilitators. They can support with having the wider view of all projects within an organisation · PMO's need to match the needs of the business. Sometimes the quality of outputs will deteriorate over time if the organisation structure changes frequently · It is difficult to promote best practice across the industry because of the different organisation set-ups · Many organisations are seeking to demonstrate PMO performance through KPIs. · Project Managers will deliver projects, PMO's will enable better controls to review the project status · People are the key driver for getting the best out of PMO's · Data analytics will have a huge impact on the industry, however people skills are the most important skillset for effective PMO's · PMO will act as a translator between data analytics and Project Managements · The main evolution in PMO skillsets over the past 30 years has been in technology. In the last five years the key theme is managing agile projects · There are no consistent metrics across the industry to measure project success · There is no such thing as best practice. It should be re-branded as good local practice! · There is a debate between whether a PMO team should be permanent in order to transfer good practice and learning within an organisation vs whether they should be temporary to align with the finite nature of projects Here are links to some of the topics that were discussed: House of PMO: https://houseofpmo.com/ PMO Competency Framework: https://houseofpmo.com/competency-framework/ ----------------------------------------- Join us next week where we're joined by Elizabeth Harrin to talk about effective stakeholder engagement and managing multiple projects. In this episode, hosted by Mike Hine, online editor for APM's Project journal, we're looking at communication for project professionals. Communication is a vital condition for project success. However well-planned, a project will not run smoothly if stakeholders are left confused and under-informed as a consequence of inefficient communication. With an ever-growing array of comms tools at their disposal, the project manager has some important decisions to make – as well as timing their communications properly, they need to ensure the methods they deploy are appropriate for the message and the audience. Projects of all sizes therefore need to have a communication strategy – particularly those which are complex or have a large number of stakeholders. Joining the podcast for this episode are: Ann Pilkington, co-founder and director of PR Academy, a provider of education and training in communication Tim Lyons, a programme and project manager working on large system and infrastructure programmes; and a member of the APM People SIG committee Elizabeth Harrin, who has over 20 years' experience in leading IT, business change and process improvement projects across financial services and healthcare Resources: Communication planning white paper, by Ann and Tim Engaging stakeholders on projects – How to harness people power, by Elizabeth Contact us: apmpodcast@thinkpublishing.co.uk

PMI Talent Triangle: Technical Welcome to the PMO Strategies Podcast + Blog, where PMO leaders become IMPACT Drivers! Today I am super excited to share an extremely important topic for all of us as PMO leaders and those leveraging the power of project management to make an IMPACT. We are going to be talking about the importance of mentoring, and both being a mentor and finding one. And how that can be transformational for your career, being on both sides of the fence as a mentor and a mentee. And the perfect person to talk to us about all of this is my friend, Elizabeth Harrin. Elizabeth is a healthcare project manager with over 15 years of experience in the field. She's the author of several books about project management and I highly recommend you check them out. So we'll make sure that we have them in the show notes for you. And she writes the award-winning blog, A Girl's Guide to Project Management. Welcome Elizabeth. Thank you for being here today. As we were talking a lot about the role of women in organizations, and finding confidence, and building confidence, one of the things that we talked about, one of the pieces of really important guidance that you shared was about mentorship, and both being a mentor and finding a mentor. I thought it'd be really important to share with everyone that listens to the PMO Strategies podcast about that role of mentorship. Because it's not just about women, it's not just about men, it's not just about certain environments. Everyone should have a mentor and find an opportunity to become a mentor. Can you talk to me about your experience with that and what guidance you have for people that are looking for mentorship? Elizabeth: For me, mentorship is the relationship where you have with someone where you can talk to and be confident in the advice that you're getting. I think you're right, people don't always understand what it is and how it differs from coaching. And for me, I understand it in a very simple way. Coaches will help you to uncover the solution yourself, by asking you very probing questions, or "How do you think you might be able to tackle that problem?" And things like that. Whereas a mentor would be someone you'd sit down with a cup of coffee with and say, "I've got this difficult challenge at work. Tell me how you'd do it." And they would share their stories. There is a part of mentoring where you're helping people develop their skills, and it's fine to ask them probing questions, but I think I feel better at mentoring and coaching because I am very opinionated. And I like to share my history and tell people how to do things. So I think for me it's a much more practical perhaps partnership than a coaching partnership, where you are building your skills through deeper analysis perhaps. Although both can be valuable. Mentoring is more common in a workplace setting, I think, because coaching seems to be something that the leaders get to do. Whereas everybody can have a mentor at any level in the organization. You can be a mentor and have a mentor at the same time, and both are fantastic opportunities for personal development. Laura: Yeah. You know, it's interesting that you're saying it that way because I think that's been my experience as well. I've had both mentors and coaches. And to me the coaches were always asking questions and probing, but never really shared their own experiences. And what I love about a mentoring relationship is that it's so much more about a conversation, and sharing stories and experiences, on both sides, so that there's a different way to learn. It's not just let's do some deep dive analysis on your strengths...

NICK WALKER:  Welcome to Manage This, the podcast by project managers for project managers.  Every other week we meet to discuss the things that matter to professional project managers and those who aspire to the position.  The reason we're here is not only to encourage and challenge you, but to show what others are doing in the field so you can find some takeaways to apply to your own situation.  We do that by getting inside the heads of some of the people who are making a difference in project management. I'm your host, Nick Walker, and with me are the two guys who have been making a difference in the field for some time, Andy Crowe and Bill Yates.  And Andy, today we are crossing the pond to get a British perspective on project management. ANDY CROWE:  But you know what, Nick, it's a really timely topic, as well, because we're talking about collaboration, collaboration tools.  And I think in a lot of ways it just illustrates the fact that we're talking to someone thousands of miles away in real-time.  And it kind of underscores the point, doesn't it. NICK WALKER:  It is mindboggling, when you think about it.  We're Skyping today with Elizabeth Harrin.  She's the award-winning blogger behind GirlsGuidetoPM.com.  She has over 15 years' experience in leading IT, business change, and process improvement projects in the U.K. and in France.  Today she works in healthcare and also runs her own company providing copywriting services to project-related businesses.  Elizabeth is the author of four books:  “Communicating Change,” “Shortcuts to Success:  Project Management in the Real World,” “Collaboration Tools for Project Managers,” and “Customer-Centric Project Management.”  Elizabeth, thank you so much for joining us on Manage This. ELIZABETH HARRIN:  Well, thank you very much for having me on your podcast today.  It does feel like I'm in the room with you, even though we're miles away. NICK WALKER:  Well, I wonder if you could help our listeners get to know you just a little bit better.  Can you quickly give us a rundown of your experience as a project manager? ELIZABETH HARRIN:  I've done lots of different things in my role as a project manager over the years.  But I think that's helped because I started out as a project manager.  I know lots of people come to the job later in life, or later in their careers, having found that their expertise lends itself to moving into that kind of role.  Whereas for me, I was lucky enough to identify that project management was a real job quite early on after I'd left university and was able to choose that as a career path.  So I'm one of the few people who perhaps are not accidental project managers who started out on this pathway.  So I suppose my experience has really grown from that and from a love of what it can offer me in my job. NICK WALKER:  We're so glad that you recognize that project management is a real job.  That's great. ELIZABETH HARRIN:  Well, who told you that when you were at school?  People told me I could be a vet or an astronaut or, you know, the Prime Minister.  But nobody said, oh, you could be a project manager.  It's not one of the career options that I even knew existed before I went to work in business and saw that there were teams of people managing projects.  And I thought, yeah, I can do that. NICK WALKER:  So as a project manager, what industries and subject matters were your projects touching? ELIZABETH HARRIN:  Well, I started out in financial services, so I worked mainly on internal communications projects, doing things like Intranets and supporting more experienced project managers on some of the projects that they were running with financial and IT elements, working in IT.  Most of my career has been in IT, but delivering business change.  So I'm a big believer in the fact there's no real thing as IT projects.  We deliver – we use IT as a way to serve the business.  Business projects within IT elements is mainly what I've be...
