Finding the right candidates is always difficult. And if they're family it can be even harder. But, it doesn't mean it can't work. The important thing for any manager or owner to consider as they try to step back, get the right people in the right spots, and begin to focus on the growth of the company is developing the right team. That's why what Tony Zambito, Owner at Groupe Zamco, has to say is more important than ever. For Tony, he's worked with families who have and haven't always been the best fit. He's also worked with brand new help that he didn't think would be around more than a day, but years later are some of his most trusted. His advice? Never judge a book by its cover. On this episode of Hardscape Growth, growing your team thoughtfully and successfully. Join us as we discuss: What to look for in a candidate How to navigate working with family Developing your team for the long haul Check out the full episode for Tony's perspective on how to build the best team possible for the future of your company. And the costs, they are a-changin'. How in the world are you supposed to give reliable bids to customers when the costs of materials are always changing? Do the math and be a good friend. That's the advice Kevin Moore, Vice President and Chief Operating Officer at Carroll Landscaping and CLI Home Services Inc., gives. Being competitive doesn't mean underselling the value of your products or services. It means finding creative ways to be transparent and honest without compromising the livelihood of your business. Join us as we discuss: The difference between a bid and an estimate How to (and why it's important to) make friends with your clients Selling from a point of strength To hear more of Kevin and Alex talking about running a successful business, check out their earlier conversation Project Management: Staying Ahead of Material Shortages. What do your customers say about you when you're not around? What do your employees say? Building and maintaining your company brand is more than chance. It's about creating an honest, caring, and direct line of communication and expectations. Your customers should know what to expect like what they're going to pay. And the people who work for you should know that you've got their back. In landscaping, an aging employee needs to know there is a career path forward as much as a young person on day one needs to feel treated like more than just a spare shovel. Anyway, that's what Adrian Bartels, President of Cedar Springs Landscape Group, says. That all comes down to training. Training a customer's expectations and training your team to keep the grandiose portrait in your vantage. Join us as we discuss: Training and keeping your people Career benefits and perks Building a farm system for leadership Tune in on Apple Podcasts, Spotify, or wherever you listen to podcasts.
Having good core values means company growth. A lot of times companies may think it is nice, helpful, or convenient to have a good company culture. That's good and all, but do you trust your core values to help actually build the business? Brad Stephenson, Co-Owner, and Phil Neri, Designer, at New Castle Lawn & Landscape both began in entry-level positions and have worked their way up to their current roles. Their story isn't all sunshine and roses, however. In 2018, with the H2B restrictions in place, they lost 25 employees and had to scramble to get things back on track. That year, they lost $350,000. Join us as we discuss: Core values Must-reads for company success Getting the right people in the right seats Check out the full episode for a firsthand look at a company that grew from $400K to $10M. A contract is signed, but then the cost of the job supplies, materials, or even fuel has gone up 5, 10, even 15%! Then what happens? A contractor begs the supplier for a better rate, or they can surprise the customer with a higher price tag and lowered trust. What if there was a better way: write contracts that accommodate a changing economy. Join us as we discuss: Change orders and how to use them Resources for cost fluctuation Navigating tough conversations with customers Cutting labor by staying up to date with the latest tech Check out this episode with Russ Springer, Owner & President at Legends Landscape Supply, to understand price in creases and supply demands, plus tips and tricks for contractors to be better prepared and more proactive when submitting quotes and getting materials from dealers. It's easy to do things the way you've always done them. But that's not always a recipe for growth. Especially when you're not taking into account the newest, most effective (and most comfortable!) equipment. And let's not forget about using state of the art software like Trimble Earthworks, designed to make sure the job only gets done as many times as is necessary: once. Listen in as Jeremy Swihart, Owner at J Squared Outdoor Living and Lighting shares his best tips for not only cutting labor costs, but growing his business at the same time. Join us as we discuss: Using equipment to lower labor costs Hiring the right employees to grow your business Using tilt rotators to maximize equipment's output Using Grade Control software to reduce labor on site Building and making equipment to be more efficient Having a good relationship with your equipment dealer to reduce downtime Using project management software to communicate project information with employees Check out the full episode for Jeremy's first-hand experience using these pieces of equipment and software to learn about how they've transformed his business. In business since 1999, Bob Phillips, President of Phillips Contracting, is a long-time Techo-Pro and has attended our Showcase and Summit events for the past decade. He does so because he believes in the importance of learning and experiencing new ideas. It's why he founded the Hardscape Contractors of America Facebook Group a few years ago. He started the group looking for advice, ideas and inspiration specific to different paver borders and edges. Over time, it has become the place where over 14,000 professionals share their experiences with each other. In this episode we talk about some of the things he's learned from the group, as well as some of his most valuable lessons in running his own company for over 2 decades. Kevin Moore is the VP and COO at Carroll Landscaping Inc. and is responsible for operations, sales and project management. His belief is that leaders in all positions, be it owner, manager, project manager, foreman… exist to serve their teams. To facilitate their work. Therefore, a project manager facilitates the execution of a project. A big key to this? PROACTIVITY. He believes this role should aim to never be putting out fires, never be reactive. Over his 30+ year career in the industry, some basic actions have made his life easier. Relying on his well-worn clipboard, Kevin is an avid note-taker and list-maker. In this episode, we asked this project management master how he stays ahead of the current challenges with material shortages. He answered the bell with some good, actionable tips from his own business. Things we covered: - Daily game plan prepared the night before - Scheduled and consistent communication with teams - Transparency and empathy when setting expectations - Proactive approaches to purchasing materials - Importance of a strong network If you want to be the first to know about educational events coming up in your area, sign up for Hardscaper News.
Courtney Schild is the president of Dutch Barn Landscaping and Pools in New Lenox, IL. He acquired t he company in 2018 after founding his own landscape company a few years earlier. He joined us on the show to talk about how he's addressed the two biggest issues plaguing the industry today: material and labor shortages. For both, his solution has been simple. Be proactive. We started the conversation with how he goes about stocking inventory to supply his projects. How that has helps his operations run smoothly and what implications inventory and inventory management have on his business. We looked at the steps he took to build a plan and how he executes it. We ended the conversation talking about his approach to hiring, training and retaining people. He's not afraid to get the best talent available, even if they don't have industry experience, because he's willing to invest time and resources into them. His belief: investing in them now will pay larger dividends later. Referenced in this episode: Investing time in training your teams with tools like Hardscaper.com
Becky Fidler (@beckyfidlerfitness on Instagram) joins me on the show to talk about her journey in the hardscape industry and the role that fitness and nutrition play in the continuation of her career. Becky joined the hardscape industry in 2011 after deciding that desk jobs and low pay were not for her. She was seeking a career that would be more personally fulfilling and improve her ability to provide for her family. It's no secret that the industry is a male-dominated one. It's also one where, historically, brute strength and prior experience were absolute pre-requisites for the job. That's what makes Becky's story so special. In the beginning, she had never laid a paver and barely weighed more than some of the materials that she needed to handle. To say she wasn't welcomed with open arms is an understatement. Her first weeks on the job were physically and mentally demanding as she tried her best but would feel like she was letting the crew down because she wasn't good enough. Her lowest point may have been when she couldn't even get a wheelbarrow up the ramp into the dumper and would need to wait for someone to help out. That's when she doubled down. Committed to succeeding in the trade and being a valuable member of the team, she began to focus on physical fitness and nutrition. While working, she earned an Associate's Degree as a Physical Fitness Specialist and became a Certified Personal Trainer, all with the intentions of becoming a better laborer on site. Today, Becky still finds herself on the job every day and helps with hiring and training of new team members. We wrap up the interview with helpful tips for improved mobility and health through proper stretching and dietary supplements.
Chad Quenneville started Natural Design Landscapes in Cornwall, ON, ten years ago. Early on, a lot of the company's work was small and lacking in creativity. Gradually, Chad started taking design chances, which led to greater satisfaction in his work and improved profits for his company. By elevating his company's project “standards” he was able to attract a more discerning clientele that was willing to hire him for his expertise and his creativity. Another key lesson he learned in the process was to go the extra mile to make his clients happy. For example, he filled in the planting beds with quality topsoil, even if it wasn't part of the original project scope or contract. Sometimes, those smaller details go a long way in building a reputation and earning quality testimonials and referrals, the latter being Chad's only form of marketing. In this episode, you'll also hear about: Shaking off the starving artist mentality Doing cool stuff to gain referrals instead of advertising Balancing larger corporate jobs with smaller artistic jobs Building an amicable reputation among competitors Chad's million-dollar company has a phenomenal reputation and a strong relationship with their vendors, sub-contractors and other tradespeople. He may have grown his company backwards according to business wisdom, but his art speaks for itself. This recording is with our first returning guest on the show, Matt from Hardscape Ottawa. He was featured in our second episode released on Feb. 5. The conversation revolves around a book by L. David Marquet, a retired U.S. Navy Captain, called “Turn the Ship Around!” based on a true story of turning followers into leaders. Matt and I got on this topic as we have had many conversations over the years about building a better company through its people. Through a few stories, Matt walks us through the leadership ladder and the 3 C's (Confidence, Control and Competency), and provides some practical advice on how to instill these principles within a team. Mike Arnold is the President of Creekside Outdoor Living, based in Crown Point, Indiana. They focus on being outdoor living design and build experts and they strive to show this through everything they do by emphasizing the details. For example, the clients' homes in the 3D renders have gutters, on the project every miter cut has to be perfectly symmetrical, the joint sand needs to be just below the paver's chamfer… They focus on the details because, to them, the details matter. This focus shows itself in their content marketing strategy, too. While lots of contractors have found success showing backyard transformations, or showcasing the design process, Mike has figured out a way to make his love of details be the message that helps define his company's brand online. The result? More leads of higher quality and prospects that value what Mike's team loves doing most. You don't need fancy metrics or KPIs to see that impact. In this episode, we cover that and a few other topics including: The concept of expert positioning Overcoming fear and guilt in order to charge appropriately Acknowledging that a prospect, a client, a vendor, an employee or a stranger all have one thing in common, they're all people, and they all want to feel the same things early in a relationship There's a moment in the show where Mike talked about how he was beginning to dread his sales process because it was all about hunting down his prospects and constantly following up and how now, because of an effective content strategy, he has more leads of better quality and doesn't need to waste time following up with the wrong customers. He has shifted where he invested his time to drive better results for his company, without investing more time. Concrete overlays: Fantastic business opportunity, but watch out for these mistakes! This week's episode takes a look at concrete overlays in common residential applications. Overlaying an existing concrete structure like a front step or balcony is a great way to add value to a home. With such a huge variety of colors, textures, shapes and sizes, this type of hardscape project is one of the easiest facelifts a client can invest in! While construction of this pavement system is relatively easy, there are some all too common pitfalls that we forget to watch out for. This episode will break down a couple of those common mistakes and review the correct installation method to ensure success and happy customers. In this episode: Forensic analysis of a real-life problem on a project Easy cleaning of organic stains The correct steps to follow for an overlay application How this system represents a good revenue growth opportunity for any hardscape company, regardless of size or experience. This is when even the little things get you: spilling coffee, looking for tools, orders arriving a few minutes late. How can a 3-man team pull off subbing for a company with 135 employees? By working smarter, not harder. And you do that by investing in the right equipment. Our latest guest is Zak Key, a hardscape installer for his dad's company, Key Landscape & Irrigation in Keene, NH. What makes Key Landscape so special is their focus and dedication to mechanically-installed permeable pavements. In 2020, their 3-person crew installed over 65,000 square feet of residential and commercial permeable pavements. Some projects saw them lay over 35 pallets per day! In this episode, we break down what equipment Zak's crew uses and how to get the most out of it. The labor challenge is VERY REAL and smart contractors continuously evaluate ways to improve efficiency and productivity. This can be achieved by changing installation methods, using different materials and favoring the use of specialized equipment. Key Landscape does all of the above. We discuss: How Zak's 3-man operation manages to perform the work of a much larger organization (without being tired all the time!) How to determine when and what equipment to invest in How courses and certifications have helped Zak along the way. You need to stop setting pricing based on your competitors. Instead, you need to set costs based on overhead. Because if you're not job costing and constantly improving your budgeting and estimates… It's business suicide. That's one thing our latest guest, Wes Zimmerman (@synkedup on Instagram) Co-Creator of the SynkedUP app and Marketing Director at Tussey Landscaping, has learned over the years and he wants to help put a stop to it — even going so far as to create an app to tackle the problem. Strong leadership within a company can never be overstated. Not only does it help shape performance and results, a leader influences one of the most important aspects of a company: culture. Without a thriving culture, the company won't retain all-star employees and they won't be able to take the company to the next level. Word of mouth marketing sucks. That doesn't mean that you should stop telling your friends about companies that you know and love, but it does mean that the business isn't in charge of the narrative. They have no control over the image that they're putting into the world when they ONLY rely on word of mouth marketing. Instead of relying on word of mouth marketing, hardscapers need to be all in on platforms like Instagram. But how do you use Instagram effectively? How do you make sure that you're posting the right things, in the right way, at the right time? On this episode of Hardscape Growth, I talk with Matthew May Hall. It can be too easy to write off landscaping and hardscaping as just a “service.” Something where a crew comes in, digs some holes, plants some bushes and lays some stones, and then leaves. But the outdoor space isn't what it used to be. People are spending more and more time at home as a result of the COVID-19 pandemic, and as such are investing more and more into their outdoor living spaces. And when you're tasked with something as grand as that, you spend a lot of time on the design of the space. And make no mistake about it, the design of an outdoor space is art. On this episode of Hardscape Growth, I talk with Dan Wasson. Dan is the owner and a landscape designer at Wasson Nursery. He and I spent this episode talking all about: Why landscape and hardscape design is art and should be treated as such Using Instagram as a way to highlight and showcase your work Why he prefers using 2-man teams for his projects, even the larger ones How his business finally started charging customers for the design process So much more Find this interview and many more by subscribing to Hardscape Growth on Spotify, on Apple Podcasts, or on our website.
