Today I sat down an interviewed Dan Meadors who has been a friend of mine for close to a decade. Dan is a successful Amazon seller and the co-founder of The Wholesale Formula. Dan is a self-proclaimed “side-hustle guy” and his business journey over the past few years is full of big mistakes but also big wins. Even if you're not interested in selling on Amazon, Dan's story is sure to inspire you to look at your problems as opportunities for growth, creative thinking, and opportunity. Dan started selling with Amazon in 2011 while working full time at a gaming company. After being fired from his job, he had the choice to look for another job or pursue Amazon selling full time. He chose to focus solely on Amazon. Dan ended up getting lucky with one of the products he was selling but as competition for the product grew, Dan came to the realization that other sellers were doing a much better job than he was and what had started out as a lucky break turned into a “catastrophic mess”. Luckily, Dan is a creative thinker and really made the best of some stressful situations by thinking outside of the box and avoiding colossal losses. In our conversation, Dan shared some of the creative solutions he came up with to some of the stressful situations he found himself in and how each mistake ultimately led to opportunity and growth in his business. Eventually Dan came up with a new approach for selling on Amazon and this approach is what really took his business to the next level and he went from making about 1.8 million per year to almost 7 million per year in sales. Eventually, people started asking him how he did it, and that's when The Wholesale Formula was born. Now, in addition to selling on Amazon, Dan teaches other people how to be successful in online wholesale. Dan's answer: Assets, Exclusivity, Cashflow, Monetizes A Skill You Already Have.Private label can incorporate Reverse Sourcing Wholesale into their business.Dan and Dylan are both from one of the poorest parts of the country - Southeastern Kentucky. They ended up landing pretty decent paying jobs, at least for around here and were considered to be doing really well by the standards of our area. In 2011, the CFO at Dan's company told Dan he was quitting his job. Dan couldn't believe it because he knew the CFO was making a six figure salary.. When Dan asked him why he would ever quit his job, the CFO told him he was making more money selling stuff on Amazon than he was as CFO and so he was just going to do that full time. Dan was shocked and asked him to prove it. So his CFO took him to Walmart and taught him the basics of Retail Arbitrage. That was enough for Dan and so he started pursuing the RA model for himself. He spent his nights and weekends in stores scanning or at home packing and prepping. And it worked. Within four months, he was making enough money to quit his job too. He reinvested every dollar he could back into the business and that's how he grew. By 2012, Dan had a million-dollar business. But the honest truth was that it wasn't really a "business," it was a j-o-b. It wasn't sustainable. If he wasn't working, he wasn't making money. So he had to work, and work hard, all. the. time. When Dan came to this realization that something had to change, he brought Dylan onto his team and that's when they discovered the reverse sourcing wholesale model. And once they started pursuing that method and left RA behind, they tripled the business in size in the first year to $3 million in sales. The next year, it doubled again to over $6 million in sales. And this was an actual business - a scalable, sustainable, passive income model where they didn't have to work in it for it to run like a machine. Today, Dan & Dylan work less than 4 hours per week in that business. They have totally outsourced it so that the business runs and continues to grow for them. In the early days, Amazon paid out daily (now it's every 2 weeks in the USA) Within 4 months of starting their Amazon wholesale business, Dan got fired from his day job. They honestly started with 10 credit cards which were interest-free for the first year They also got a $10,000 line of credit from the bank They don't advise starting with debt now for their new students! Capital required to replace day job income of say $50K/year with Amazon wholesale sourcing If you can invest $2000 at 30% ROI month on month, for a "perfect" scenario, you'd end up with a $1M business after a couple of years. Reverse sourcing means you go directly to the brand who controls IP in Amazon wholesale marketing. How do you decide what to sell? Finding product on Amazon. Realistically there isn't a better place to look! 3 Main Criteria for selecting from listings: Amazon doesn't sell the product Products with 3 or more sellers The product sells numerous times a month Amazon doesn't sell It's not that you can't compete It's that they don't play fair. You can't share the buy box. You can beat Amazon but only by lower pricing. Whenever Amazon is on a product, it's harder to change the listing. Products with 3 or more sellers Why not be exclusive? Because you're starting from a point where you know the brand will work with 3rd party sellers. Then it's opportunity cost - you can't contact all the brands! If they are single seller products, they are likely to either be a private label product; or an exclusive relationship. The product sells numerous times a month That means a minimum of 40 sales/month. Wholesale is a cashflow rewarding business model. [you turn your cash over fast] The worst possible thing is that your money dies. So you have to focus on products that have a consistent product selling history. How does Wholesale compare to Private Label in terms of cash required and cash turnover? The vast majority of products are ordered domestically. They don't have a warehouse, may use a prep centre. First of all, you pay your supplier for the products. Then they ship in the product immediately It's often 7 days or less! Why Private Label sellers make good Wholesale sellers If you look at the skillset that makes up Private Labelling: The vast majority of listings on Amazon are terrible! For the brands that Dan works with, they have established fans and followers of the brand. Whenever you can optimise the listing, it has such a high impact immediately. Private Labellers usually have this expertise of optimising listings. Approaching manufacturer directly The reason a brand would be interested in working with you IS that optimisation ability. January is the start of a calendar year. As such, it's a traditional time for new year's resolutions. But it's also a lower-energy time of the year. As such, it's a natural place to pause and reflect before moving on to the next round of activity. The Start/Stop Keep process. Rather than just planning future goals in a vacuum, it's good to move from reflecting on the last year's experience. Then it's a much smaller, simpler job to move on to some plans for the new year. Did you know that you can start with no experience when you go into wholesale sourcing for Amazon? Learn more from today's episode with Dan Meadors. How can you use wholesale sourcing for Amazon? Eg: give up day job quickly; build a scalable business; build a sellable business. The Amazon wholesale model can create a reliable, consistent business. It's a very cashflow based business. They have tried to make something as simple as possible. Capital requirements for wholesale sourcing With any physical product business, you do need to have the capital to invest. Private Label is probably more capital intensive. For wholesale sourcing for Amazon, you should be able to start with $2000. Ideal brand partners have a MOQ (minimum order quantity) between $250-750. With those, $2000 gives you enough bandwidth to access discount tiers and have a few SKUs. Who can do this? Dan has had a 17-year old start - now 19, selling millions. Also, a couple in their 60s and 70s have also successfully adopted. How quickly can you scale the model of Wholesale sourcing for Amazon? The model does scale easily because of pace to market. Agency model for Amazon wholesale Dan came across a product with 40 sellers on it. Competing with others That company wanted to turn the business into a sellable asset. They wanted to have a clean Amazon presence - large reach. Wanted to run advertising- margins were not enough. The manufacturer asked if Dan would help set up an account and manage the account for them and just take a commission. Example Yesterday signed a deal - working directly with manufacturers Sometimes exclusive with a product In this case, they wanted massive growth and willing to spend serious advertising dollars. Dan set them up on Seller Central and managed the account for a percentage of revenue Agency type contract Worth $250,000 dollars to their business - interest-free! Can you start with NO experience of selling on Amazon? Yes - they have a lot of students who do this. They struggle with the confidence in making the pitch. Of course, if you have the experience, you'll do even better. Selling your agency service to manufacturers You have to be clear what you're selling when you talk to the brand. If you don't have a lot of experience, you can't sell that! Base on logic rather than experience. If it's poor results, they can just stop! Most decisions are based on understanding. Dan doesn't try to sell - he focuses on EDUCATION. Show them Where they're at Where they COULD be Eg adding 5 quality pictures - it sounds legit because it IS! You can show competitor listing or something optimises. They are buying into the RESULT not the EXPERIENCE You're not the Guru Dan says things like: “ I don't promise I'm the solution. I'm more of a consultant.” Eg: Dan has worked with 19 brands to create EBC - Enhanced Brand Content. How does that work? Talk about things that work and invest them in the process. We're happy to make a connection with a contractor - they work to create it - and then it goes on Amazon. Be good at figuring out what the problem is. There is an outsourceable solution for anything. There are many ways to buy wholesale to sell on Amazon. How do you maximize your profit and turn it into a cash flow business? Listen in to today's episode. What do you mean by “Amazon Wholesale”? The traditional model of Amazon Wholesale Traditionally buying wholesale for Amazon means buying products in a business-to-business through a distributor or wholesale company and then distribute. Usually, someone just sells those products from the distributor and doesn't have a direct relationship with the brand when you buy wholesale to sell on Amazon. That didn't work for Dan as not enough capital and couldn't access discount tiers when you buy wholesale to sell on Amazon. Dan and Eric's model of how to buy wholesale to sell on Amazon The aim is to help manufacturers in the marketplace. Firstly, you need to educate the brand as to the value of Amazon as a platform. Amazon was 55% of e-commerce sales last year in the USA. More people will see the product on a day than in any store etc. Foot traffic vs. Online traffic Dan realised could provide a lot of value to companies. Combined that with the ability to find great products when you buy wholesale to sell on Amazon. Why buy wholesale to sell on Amazon? What results can you get from Amazon Wholesale? The best thing is this is governed by systems and processes. They've worked through various models. This works way better than anything they've done before. What goal do you want to achieve with your Amazon wholesale business? Do you want to make crazy money millions? Or a great lifestyle? Early on that was confusing for Dan - they thought the path to freedom was the money generated. It turns out that what mattered more was creating systems and processes. Day to day work on an Amazon wholesale business Dan has no day to day role in Amazon. He hasn't opened an Amazon account for 2 years! They have 2 domestic employees (in the USA) and 2 in the Philippines that handle all operations. Dan DOES have input in agreements with manufacturers. An employee asked Dan to review - what do we want from a relationship as well as what they can offer. It's not passive but more passive than most business models. Also, it delivers a sizeable profit! Profit The average margin for Wholesale on Amazon is 20-25% net for Dan and Eric. As a cashflow business, that's great. 1-3 hours obligated to the business - 35-40% ROI month to month. With Private Label, there are a lot more decisions to be made eg designing product, sourcing etc. Improving easier than creating Making something better that is already good is also much easier than creating or finding a new product. And you get predictable income when you buy wholesale to sell on Amazon. That's why Amazon wholesale has advantages over the private label as a model. Goal - more time and freedom Spend more time with kids and provide with experiences Dan didn't get. Dan asked them before school started, what do you want to do? Daughter (9) - I'd love to go to LA and see Santa Monica pier. That day Dan called into office - off rest of week - booked ticket for rest of week Position kids to have the mindset for freedom. Another example - employee vacation One rule - no talking shop about business. Over the 2 weeks, never talked about business. Quick Background Retail company Dan worked for a retail company selling eg Pokemon cards. Saw amazing growth - Dan played a fair role in that. Saw how to see how to grow a business. Was there after college 5 years - $1.5M/yr sales up to $25M Went from 13th employee to 200 people. Starting on Amazon - the impulse One of the employees came in and gave notice. Making more money on Amazon part-time than in day job. Started company back in December 2011. Fired Dan was actually let go from the job which was traumatic.
