Scott is with Matt Snyder, founder of Brands Excel, to discuss one of the most misunderstood transitions on Amazon: moving between Vendor Central (1P) and Seller Central (3P). After years of third-party sellers gaining share, Amazon's first-party retail business appears to be growing again. Matt explains how tariffs, inventory challenges, margin pressure, and operational complexity have made life harder for many mid-sized sellers, while larger brands continue capturing more market share. The result is a marketplace where the biggest players keep getting bigger. He details the transition from 1P to 3P, including the internal roadblocks that can prevent brands from gaining control of listings, content, and catalogs. Matt also shares how Amazon's New Seller Success team can sometimes help brands navigate these challenges. Scott and Matt also look at the reverse trend. These are brands moving from 3P back to 1P. In categories like grocery and consumables, Amazon may subsidize pricing and logistics in ways that make the vendor model attractive. There is no perfect model. As ecommerce evolves through AI, social commerce, and changing marketplace economics, brands that know when to shift strategies and navigate the messy middle will be best positioned for growth.   Episode Notes: 00:09 - Amazon retail (1P) begins gaining share again relative to 3P sellers 01:54 - Why larger brands are capturing more market share 03:12 - Pattern and the rise of large marketplace operators 04:58 - Common reasons brands consider moving from 1P to 3P 06:53 - Vendor agreements and the challenges of opening a Seller Central account 08:16 - Using Amazon leadership principles to gain internal support 10:32 - How Amazon's New Seller Success team can help transitions 12:02 - Why 1P to 3P transitions remain difficult for large brands 13:40 - Content ownership, listing control, and vendor contribution issues 14:54 - The emerging trend of 3P brands moving to 1P 16:12 - Categories where the vendor model can still outperform 3P 17:20 - Amazon Fresh, grocery expansion, and basket-building products 18:48 - Pricing subsidies and how Amazon protects customer loyalty 20:16 - The trade-offs between different Amazon business models 22:14 - Looking ahead: AI, social commerce, and future marketplace shifts 24:12 - AI agents and the next wave of ecommerce complexity 24:55 - Building a collaborative Amazon seller community Related Post: How to Use Amazon Ad Data to Find New Product Opportunities How to Reach Matt: LinkedIn: linkedin.com/in/matthew-snyder-amazon Website: https://www.brandsexcel.com/ Scott's Links: LinkedIn: linkedin.com/in/scott-needham-a8b39813 X: @itsScottNeedham Instagram: @smartestseller YouTube: www.youtube.com/@smartestamazonseller2371 Newsletter: https://www.smartscout.com/newsletter-sign-up Blog: https://www.smartscout.com/blog

#514 - How I Manage 300+ Amazon PPC Campaigns in 30 Minutes a Week!

AM/PM Podcast

Play Episode Listen Later Apr 18, 2026 59:01

In this episode, learn how to manage Amazon PPC more efficiently with smarter bid rules, better keyword discovery, and practical insights on when AI can actually improve your strategy. Managing Amazon PPC can feel overwhelming fast, especially once your account grows beyond a handful of campaigns. In this episode of the AM/PM Podcast, Bradley Sutton and Carrie Miller break down how they approach PPC in a practical, scalable, and rooted-in-real-seller-experience way. Instead of managing Amazon advertising through trial and error, they walk through the systems, prep work, and decision-making that help them manage hundreds of campaigns without spending all day inside Seller Central. One of the biggest takeaways is that great Amazon PPC starts before the first campaign ever goes live. Carrie explains why relying only on auto campaigns to discover keywords is often an expensive mistake, especially for new products. She shares how sellers can use competitor research, reverse ASIN lookups, and keyword validation to find terms that are both relevant and realistic to rank for. Rather than chasing the biggest keywords right away, the smarter move is often to start with lower-competition long-tail phrases, build traction there, and then work upward into broader, more competitive search terms. Bradley then shifts the conversation into how mature products can unlock new advertising opportunities through Search Query Performance data through Helium 10's Search Query Analyzer tool, campaign structure, and keyword harvesting. He explains how to separate campaigns by purpose, such as performance, research, auto, and ASIN targeting, so each one plays a specific role. From there, winning keywords and ASINs can be moved into stronger manual campaigns, while poor performers can be paused or added as negatives where appropriate. The episode also covers dayparting, account audits, and budget adjustments for major events like Prime Day, giving sellers a framework for making smarter decisions instead of reacting blindly to spend. What makes this episode especially valuable is its focus on building repeatable Amazon PPC systems. Bradley explains how custom bid rules in Helium 10 Ads help him gradually lower ACoS, protect profitable keywords, and manage a large account in a fraction of the time manual optimization would take. He also shares when AI makes sense and when it does not, arguing that smaller sellers often need structure more than automation. The bigger message is clear: successful Amazon advertising is not about constantly tinkering or throwing money at campaigns. It is about having the right foundation, the right data, and the discipline to optimize with intention. For sellers who want more control, more efficiency, and better long-term Amazon PPC performance, this episode delivers a roadmap worth applying right away. In episode 514 of the AM/PM Podcast, Bradley and Carrie discuss: 00:00 - Introduction 00:55 - Why PPC Success Starts Before Launching Campaigns 03:11 - How Carrie Finds Realistic Keywords To Target 08:01 - Prime Day Keyword Research Using Historical Data 09:46 - Finding Out-Of-Stock Competitors For PPC Insights 11:55 - Using Search Query Performance For Mature Products 18:34 - Bradley's Amazon PPC Campaign Structure 21:44 - Keyword Harvesting From Auto And Broad Campaigns 26:42 - Negative Keyword Rules And Pausing Poor Targets 31:19 - Helium 10 Ads: Bid Templates, Dayparting, And PPC Account Audits 38:39 - How To Increase Budgets For Prime Day And Big Events 40:06 - Bradley's Custom Bid Rule Strategy For Lowering ACoS 50:02 - When AI Advertising Makes Sense For Sellers 57:08 - Case Study: Lowering ACoS With Rule-Based PPC Management

In this Broad Match Show, Danny McMillan and Adam Heist cover two of the most practical AI frontiers for Amazon sellers right now: getting direct API access to your Seller Central data and building a fully automated design workflow from inspiration through to live assets. Adam breaks down how he connected Amazon's SP API and Ads API to an AWS database and wired Claude Code directly to it — giving him real-time, queryable access to years of business data across any metric. No developer required. Danny walks through his 8-step system that takes a seller from a TikTok scroll to a finished, conversion-tested design with brand consistency baked in. Both share hard-won lessons on where AI gets you (the 70–85% mark) and where the human still needs to step in — plus a candid look at what's changing at Seller Sessions Live on May 9th. Key Topics Amazon API data pipeline — SP API + Ads API → AWS database → Claude Code for real-time analysis 8-step AI design workflow — Inspiration capture, memory/photo brain, brand system, mood board, asset generation, build, and quality gate CLI vs MCP — Why CLIs are becoming the cleaner integration path for tools like Google Workspace Seller Sessions Live (May 9th) — New modular format, no sponsors, £5,000 fine system for service providers pitching Health check-in — Adam on fitness goals; Danny on resolving a high ferritin (iron overload) diagnosis Timestamps [00:00] Welcome and introductions [01:10] Adam: Getting Amazon SP API and Ads API access as an individual brand [05:00] Storing API data in AWS and connecting it to Claude Code [07:30] Building custom dashboards and software from your own data [09:00] How to approach it if you're not technical — think first, screenshot issues, let Claude walk you through [12:25] Danny: 8-step AI design workflow overview [13:30] Step 1 — Inspiration capture from TikTok, YouTube, social reels [14:20] Steps 2–3 — Memory/photo brain + design system (52 world-leading brands baked in) [15:30] Steps 4–5 — TLDraw mood board + asset generation (Nano Banana 2, Gemini, Remotion) [17:50] Steps 6–7 — Build stage (React, Tailwind, ShadCN, Netlify deploy) [18:30] Step 8 — Quality gate (216-feature scoring: UX heuristics, typography, psychology) [19:30] Google Stitch + Perplexity demo: full brand system from a product title + screenshot [23:12] Adam: the 70–85% rule and how to think about AI-assisted design cycles [27:35] Danny: Google Workspace CLI for email — running launches under 3,000 contacts [29:26] Health updates — Adam on fitness; Danny on ferritin/iron overload and phlebotomy sessions [35:45] Seller Sessions Live May 9th — format, venue (inside a church), evening networking [41:49] The £5,000 fine system for service providers pitching at the event [43:01] Wrap-up Key Takeaways You can get Amazon API access as an individual brand — no developer credentials needed. SP API goes back 720 days; Ads API covers 60 days. Approval takes 1–2 days. AWS as a data warehouse for Amazon data — pipe the API into AWS, connect Claude Code to it, and query anything: anomalies, stock-outs, week-on-week comparisons, year-over-year trends. The non-technical workflow is: think → verbalize → screenshot issues → let Claude solve — you don't need to understand the infrastructure, just be clear on what you want to achieve. AI gets you to 70–85% fast — bring in your designer or team at stage 4, not stage 0. Cycle times drop from 6 weeks to 1 week. CLIs beat MCPs for tool integrations where available — less token overhead, fewer config issues, more cohesive experience in Claude Code. Google Workspace CLI can replace Mailchimp/Klaviyo for small lists — Gmail allows up to 3,000 sends per day; viable for product brand launches under that threshold. Seller Sessions Live is now sponsor-free and profitable on ticket revenue alone — the event model is shifting away from conference-style sponsorship dependency. Notable Quotes "Getting the actual real-time API data access has been just another level completely." — Adam Heist "The original thought is: I need to get API access and I need to connect that to Claude. That's my thinking. And then you literally just verbalize that and use screenshots as you get stuck." — Adam Heist "AI gets you to the finish line faster across way more dimensions, so instead of doing 600 things in a year, you're doing 2,000." — Adam Heist "We live in a time whereby execution in a way is taken care of by AI. Where we're needed is on the vision — do we build this or don't we build it?" — Danny McMillan "Know with AI it's dumb unless you give it a brain." — Danny McMillan Resources Mentioned Amazon SP API — Business reports, inventory, listings, SQP data; up to 720 days historical Amazon Ads API — Ad performance data; 60-day lookback AWS (Amazon Web Services) — Cloud database for storing API data; connects to Claude Code via MCP or CLI Claude Code — AI coding assistant used to build the data pipeline and dashboards Google Stitch — Free UI design tool; used to generate brand systems from a product image + title Perplexity — Combined with Stitch to generate full design systems from Amazon listings Nano Banana 2 — Image generation tool controlled via Claude; used in Danny's asset generation step Gemini — Used with reference images for asset generation Remotion — Video generation component in Danny's design workflow TLDraw — Collaborative whiteboard/mood board tool; integrated with Claude for live-updating design boards React / Tailwind / ShadCN — Front-end stack used in the build step of Danny's workflow Netlify — Deployment target for the build step 21st Century Dev / ShadCN MCPs — Component library MCPs used in the build stage Google Workspace CLI — Cleaner alternative to Gmail MCP for read+write workflows in Claude Code Playwright / Fetch MCP — Browser automation tools; Danny built a 4-stage cascade scraper for Amazon About the Show The Broad Match Show is a monthly format on Seller Sessions, hosted by Danny McMillan and Adam Heist. Amazon Marketing Cloud has always held the data that explains why your ads are actually working or not. Attribution across DSP and Sponsored Ads. New-to-brand rates. Frequency curves. Full path to purchase. The problem was always access. You needed SQL expertise and hours of query development to get any of it. That barrier is gone.In this episode, I cover what AMC via Amazon's MCP server actually unlocks for your advertising decisions now that it's in open beta. You can ask plain English questions inside Claude and get answers back directly from your AMC instance. Which campaigns drive first-touch engagement for new-to-brand customers. How many touchpoints happen before conversion. Which DSP campaigns are influencing purchases that Seller Central credits to something else entirely.I also walk through audience building without a data team. Cart abandoners who added in the last 14 days versus three months ago are completely different targeting propositions, and AMC lets you slice that properly through natural language instead of SQL. Plus the strategic questions most brands have never thought to ask: the overlap between your paid audiences and organic shoppers, the correlation between ad spend and BSR movement, and where you're double-serving the same customer across channels.I'm also direct about what this doesn't do. It removes the execution barrier. It doesn't replace the judgment that determines what to execute. The insight gap is still on you.The data has been sitting there for years. Now you can actually use it.#AmazonAds #AMC #AmazonMarketingCloud #AmazonDSP #AmazonPPC #AmazonAdvertising #AmazonMCP #AmazonFBA #AmazonSeller #PPCStrategy #DSPAdvertising #AmazonAttribution #EcommerceStrategy #AmazonData #DigitalAdvertising

You can't call support. It's automatic. In this episode, I walk through the 7-step plan we use to remove it, week by week.I start with root cause analysis using the FBA Returns Report in Seller Central, breaking down return reasons by what's actually fixable versus what's not. Then I cover listing fixes that cut returns 10-15% by aligning titles, bullets, and images with what the customer actually receives. Packaging improvements that eliminate 30-40% of damage-related returns. A $0.75/unit quality control check at the factory that can save thousands in refunds. Proactive customer support that catches problems before they become returns. Daily Voice of Customer monitoring to track your return rate against your category threshold. And the patience piece, because this badge takes 60-120 days to disappear and there's no shortcut. The same system that removes the badge also prevents it. DESCRIPTION Welcome to another edition of The Retail Round Up: your monthly recap of the biggest headlines and developments in the retail world.   Joining us as always is Armin Alispahic, our go-to expert for operations and organic industry trends. We've also got Pat Petriello back in the mix. He'll be weighing in on all things media.   One month. A lot happened. Let's get into it.    Quote: "With the ability to hit 88 to 90% of authenticated connected TV households, Amazon ads is truly full funnel. We can engage with net new customers watching a Netflix show all the way to engagement loyalty as subscribe & savers."   Pat Petriello KEY TAKEAWAYS In this episode, Julie, Jordan, Pat, and Armin discuss: The AI Corner:  OpenAI is scaling back agentic checkout after finding users prefer researching products in chat rather than completing purchases there. The $50B Amazon–OpenAI partnership is primarily about infrastructure (AWS/compute), signaling long-term monetization rather than immediate retail integration. Criteo joining ChatGPT ads shows ads will appear inside product recommendation conversations, reaching users at high intent moments. Walmart embedding "Sparky" into ChatGPT reflects a strategy to control product discovery directly within AI experiences.   New Dynamic Canvas Experience: Amazon's Dynamic Canvas transforms Seller Central into an AI-native workspace that not only visualizes data but actively analyzes it and suggests actions through an agent-like interface. Amazon Ranked as The Leader of Omnichannel Ads Platforms: Amazon being ranked #1 reinforces that its ads platform now spans the full funnel, using rich first-party data to drive both awareness and conversion. Netflix Taps Amazon's Shopping Data: Brands can now combine Netflix ad inventory with Amazon's audience data, enabling targeting based on real shopping behavior and excluding past purchasers for incrementality. Amazon DSP Upgrades: New DSP reporting features like time-to-conversion and audience insights bring AMC-level data into the native console, improving optimization and budget allocation decisions. Amazon raised FBA fees on January 15th, 2026. If you haven't adjusted your PPC strategy since then, your campaigns that look profitable on the surface are probably bleeding margin right now.In this episode, I break down exactly how the $0.08 fee increase combined with rising CPCs has changed your break-even ACoS. That 28-30% target you've been running? It's not profitable anymore, and I show you the hidden math behind why.I walk through how to recalculate your new break-even ACoS after the fee increase, the CPC inflation problem most sellers aren't tracking, and three surgical bid adjustments that cut waste without tanking your sales volume. I also cover why lowering bids on mid-performers first protects margin better than cutting budgets, and why Seller Central data alone isn't giving you the full picture. This isn't generic PPC advice. This is a defensive strategy built for the reality of increasing Amazon fees in 2026. If you're running the same ACoS targets you used in 2025, your margins are shrinking and you won't see it until your monthly P&L drops.#AmazonPPC #AmazonFBA #FBAFees #AmazonAds #ACoS #PPCStrategy #AmazonSeller #AmazonAdvertising #PPCOptimization #AmazonFees2026 #EcommerceProfitability #AmazonFBATips #PPCManagement #AmazonBids #EcommerceStrategy

Amazon may be testing a major review change, with some shoppers seeing only 10 reviews unless they apply for more. Amazon clarifies its multiple account policy. Plus, it's Episode 500 of the AM/PM Podcast! We're back with another episode of the Weekly Buzz with Helium 10's VP of Education and Strategy, Bradley Sutton. Every week, we cover the latest breaking news in the Amazon, TikTok Shop, Walmart, and E-commerce space, talk about Helium 10's newest features, and provide a training tip for the week for serious sellers of any level. In this episode, we're switching things up with a fresh new look, and it's the perfect time because this is Episode 500 of the AM/PM Podcast! Join us for a quick trip down memory lane as we celebrate nearly 10 years of the AM/PM Podcast and keep Manny Coats' classic “How cool is that? Pretty cool, I think.” spirit alive. Amazon reviews might be acting weird again, and it could be more than just the usual “dog page” error some shoppers have seen for months. In this week's first story, Bradley shares a new test showing up on certain customer accounts where you can only view 10 reviews and then have to “apply” to see more, with Amazon promising an email response within five business days. If this expands, it could push more shoppers toward Rufus-style review summaries rather than reading reviews directly, and it could significantly impact how sellers and tools analyze review data. Especially after Amazon's crackdown that removed Helium 10's Review Insights. The good news: the Helium 10 team is working on a new, fully “Amazon-compliant” version that still provides high-quality review insights, and Bradley asks viewers to share in the comments if they're seeing the same review limits and whether they think it could roll out more widely. If you've ever wondered why selling on Amazon feels harder than it should, you're not alone. In this episode, I unpack why selling on Amazon can feel so complicated, even when you're capable and experienced. From navigating Amazon Seller Central to dealing with inconsistent updates, suppressed listings and unclear responses from Seller Support, the platform often creates unnecessary complexity. But it is not just a systems issue. It is the mental load of not knowing whether something is normal. The second guessing when a change works on one SKU but not another. The time lost searching Google or watching tutorials that may not apply to your situation.Selling on Amazon becomes heavier when you are trying to figure it all out alone. In this episode, I also talk about what actually helps. Bradley Sutton heads to the UK to visit Cara Sayer at her home in Surrey and unpack the real story behind SnoozeShade: a product used by members of the Royal family and a brand that has stayed on top of its Amazon category for nearly 16 years. Cara's journey is a classic “scratch your own itch” case study. She needed a better way to protect her baby in a pram from sun, wind, and cold, so she created a stroller “blackout blind” solution that simply didn't exist at the time. Cara shares her path from working in PR and marketing (including being on the team that helped launch Amazon in the UK back in the early days) to building a physical product business the hard way—trade shows, prototypes, and getting orders before modern Amazon tools even existed. As competition grew, she explains how the brand evolved through distributors, Amazon Vendor Central, and a messy reseller situation (including 37 resellers on her best-selling product) before she took control and moved into Seller Central. Then comes the lesson every seller needs to hear: revenue isn't the goal—profit is. When the US market turned into “shark-infested waters” full of unsafe knockoffs and price attacks, Cara made the tough call to exit, protect margins, and refocus on what actually made the business stronger. This episode is packed with long-game strategy: why being obsessively good at product quality and customer service beats shortcuts, why market focus matters more than “go global fast,” and how Cara uses influencer relationships to build real brand awareness. She also shares how Helium 10 helps her organize keyword research, spot competitor moves, and avoid international keyword mistakes (because US/UK/AU English is not the same). If you want a blueprint for building a durable brand that survives copycats, this one's gold. In episode 732 of the Serious Sellers Podcast, Bradley and Cara discuss: 00:00 - Introduction 00:41 - We're In The UK: Welcome To Cara's Place 04:31 - The Real Reason She Started: A Product Didn't Exist 05:55 - What SnoozeShade Is & Why It Took Off 07:13 - #1 In Category For Nearly 16 Years 10:22 - Copycats Killed Profit: “Turnover Is Vanity, Profit Is Sanity” 12:14 - Her Best Year: Nearly £3M (Now Around £2M) 15:48 - Lean Team Setup: Freelancers + VA In The Philippines 18:00 - Competitor Tracking + Why Competition Calmed Down 21:09 - Royal Family Customers 23:42 - TikTok & AI: Awareness Over Amazon-Only Thinking 25:16 - International Keyword Differences (UK vs US vs AU) 29:25 - Influencers: Relationship-First 34:04 - Helium 10: Time Savings and Smarter Keyword Testing

We reject more candidates every week than most brands/agencies will reject in a year of hiring for this role. It's safe to assume that if someone does just 2 things every day - 1) manage 8-figure ad accounts and 2) recruit senior Amazon PPC managers - then they'll be better at hiring for that role than most of the population. They'll be better than you, the $250k/mo brand owner who's not truly been hands on in ads for 12 months. They'll be better than the eCommerce recruitment firm who's recruiter has never seen Seller Central, let alone adjusted a bid. "We reviewed these CVs for you and they seem worth a chat - 25% invoice incoming." They'll be better than your current hire who's been managing Amazon PPC for 3-years now (our team's been doing it 10-years).They'll be better than your HR team who have absolutely no idea about AMC becoming freely available to all sellers. They'll be better than me, George Reid, the Amazon agency owner of 8-years, who simply isn't qualified to make a decision on someone's Amazon ad expertise...because I haven't done it every day for a decade.
