Dan shares the specific market moments that unlocked builder partnerships, how he discovered Google's separate product category for new construction, and why early LLM traffic became a meaningful acquisition channel. Time enterprise outreach to industry stress events, not product readiness: Jome scaled from 500 to 1,500 builders in one year by capitalizing on three specific moments: (1) pandemic demand surge when builders needed millennial/Gen Z reach, (2) 2022 quantitative tightening when builders feared demand collapse, (3) Zillow's 2023 policy change excluding builders with under 10 communities. Dan didn't wait for product-market fit—he mapped when prospects would be most receptive to any solution. B2B founders should create a calendar of industry stress events (regulatory changes, market corrections, competitor policy shifts) and time outreach to these windows regardless of product maturity. Instrument conversion funnels to detect emergent channels before consensus forms: Jome discovered meaningful lead volume and closed transactions from ChatGPT and Perplexity through analytics, not strategy. Only after seeing the data did they experiment with what Dan calls "reinforcement learning with LLMs"—promoting positive results to train the models. B2B founders should resist the urge to build scalable product until they've proven someone will pay for (or convert on) manual delivery of the outcome. Optimize for the non-paying side when you're building a two-sided marketplace: Despite 100% of revenue coming from builder commissions, every product decision optimizes for buyer experience. Dan's logic: "If we want to bring value to the builders...we need to start with the buyers. We need to create the best possible home buying journey." This isn't idealism—it's recognition that in transaction-based models, buyer liquidity determines builder participation. Used correctly, it can save massive amounts of time and move teams beyond using AI to crank out blog posts, ads, or emails faster. But when it comes to attribution, performance analysis, and real decision-making, AI has a dangerous flaw: it's often wrong with absolute confidence. Today's featured guest understands where most agencies go wrong with AI-driven data analysis. He'll break down why large language models frequently misinterpret marketing data, how flawed inputs and assumptions lead to misleading insights, and what it actually takes to get reliable answers from AI without burning budget or making bad strategic calls. Scott Desgrosseilliers is the founder and CEO of Wicked Reports, a marketing attribution platform built specifically for e-commerce brands doing between $5M and $50M in annual revenue. Scott has spent years deep in attribution, analytics, and now AI, figuring out how to separate real signal from noise in an ecosystem where every platform claims the win. He'll talk about how most platforms may be misleading you and the framework he uses to bring sanity back to attribution for serious e-commerce brands. Why AI Sounds Smart But Gets Marketing Attribution Wrong One of the biggest myths around AI is that it's inherently "smart." Scott shared that it took eight months for Wicked Reports to release their AI analyst, not because the tech wasn't powerful, but because it was too confident while being wrong. AI models are designed to sound affirmative. Ask them a bad question, and they'll still give you a polished answer. If you ask ChatGPT if you should jump off a bridge, it'll say, "Yes, that's a great idea," unless you explicitly train it to be critical. That's a massive problem when you're dealing with revenue attribution and ad spend decisions. Another major issue is that AI lacks native understanding of time, which is foundational to attribution. Clicks, impressions, tags, and conversions happen in sequence over days or weeks. Without heavy rules, coaching, and sanity checks layered in, AI can't naturally interpret cause and effect. Left alone, it simply fills in gaps, and those hallucinations can cost you real money. Why Intention and Metrics Matter More Than the AI Tool The first thing Scott's team had to "inject" into the AI was intention. Not all campaigns exist to do the same job. Prospecting, retargeting, direct response, and existing customer campaigns each have different goals and therefore require different scoreboards. If you don't tell the AI what the intention is for each row of data, it will make assumptions. And those assumptions are usually wrong. The "North Star" metrics and leading indicators change depending on what you're trying to accomplish. A prospecting campaign shouldn't be judged the same way as an abandoned cart flow. The second big issue is AI's obsession with ROAS. ROAS is easy to latch onto because it gets rewarded with "thumbs up" feedback, but it's often misleading. If two-thirds of your reported revenue comes from repeat customers via email or SMS, AI might tell you your ads are crushing it when they're not. Simply separating new customers from repeat customers already puts you ahead of 95% of advertisers. The Five Forces Framework for Making Better Attribution Decisions To solve these problems, Scott introduced his Five Forces Framework, (intention, expectation, action, outcome, and optimization) a methodology most agencies simply aren't using. The first force is Intention, which defines both the scoreboard and the timeframe. New customer acquisition might need a 30–90 day window to show results, while an abandoned cart campaign can be evaluated in seven days. Without this context, teams panic too early and kill campaigns that haven't had time to work. The second force is Expectation, which is all about alignment. Brand owners often look at Shopify, GA4, Meta, Google, Klaviyo, and SMS dashboards—all showing different numbers. Without agreeing on a single version of truth, clients freak out and shut down top-of-funnel campaigns after five days because the data "doesn't look good yet." Setting expectations isn't a one-time conversation; it has to be reinforced constantly. Reducing Drama: Use "Scale, Chill, and Kill" to Guide Ad Spend The third force is Action, which includes launching the campaign but only after defining clear boundaries. Scott recommends setting "Scale, Chill, and Kill" zones before you spend a dollar. For example, if your acceptable new customer acquisition cost is $50–$70, that's your Chill zone. Below $50? Scale it. Above $70? Kill it. These predefined rules remove emotion, reduce second-guessing, and dramatically lower what Scott calls "psychic stress" inside agencies and brands. Once campaigns run, the fourth force—Outcome—is simply measuring performance against those zones. Did it scale, chill, or die? Optimization Is More Than Creative Tweaks Most agencies obsess over creative, constantly swapping headlines, images, and copy. For Scott, optimization should be more structured. At his agency, they use a decision log to rank potential actions by impact, focusing on whether the problem is the offer, the creative, the traffic, or the budget. But Scott added a fourth optimization factor most teams miss: signaling. If you don't send the right signals back to ad platforms, your optimization efforts don't matter. Meta, in particular, is very good at claiming credit for conversions it didn't truly drive and if it sees quick conversions, it will chase more of those, even if they're just repeat customers. Training Ad Platforms to Optimize for What Actually Matters To fix this, Scott recommends creating separate events in Meta's Events Manager for new customer purchases versus repeat purchases. That way, ad sets can optimize specifically for the outcome you want. If you're closing existing customers through email or SMS, you don't want Meta learning from those conversions. But when a new customer buys, Meta gets a clean signal and starts finding more people like them. Scott noted that when creative and offer are solid, sharpening signals alone can dramatically reduce acquisition costs within a month. You can even go deeper by signaling based on SKU types, allowing platforms to optimize toward higher-quality or more strategic purchases—not just any conversion they can grab credit for. Moving Away From ComplexityLeaders Make It Better "Every branch in Me that does not bear fruit He takes away; and every branch that does bear fruit He prunes, that it may bear more fruit." – John 15:2 (ESV) What is the purpose of pruning… that less… produces more As organizations, ministries, leaders grow, so does complexity. However, complexity is not a necessity. Great leaders make things better—not by adding more, but by doing less, better. As I write this, SpaceX launched its first rocket of the year early this morning. Last year set a record for the number of launches, and this year is already on track to surpass it. SpaceX has pioneered lower-cost rockets that not only launch but return safely to Earth—a concept that was considered impossible just a few years ago. But a team of the best engineers on the planet, paired with a visionary leader willing to attempt the unthinkable, proved the doubters wrong. I recently saw Elon Musk post a picture showing the evolution of their Raptor rocket engines. These engines are ultimately designed to carry humanity to Mars. But to me, the true marvel lies in how each version has been refined. Raptor 1 looked like a tangled mess of wires, tubes, and complexity. It worked, but it was difficult to build, maintain, and reproduce. Raptor 2 was a major step forward—cleaner, more streamlined, and a genuine engineering breakthrough. Yet, the team didn't stop there. Raptor 3, the latest version, is elegant in its simplicity. It's powerful, efficient, and ruthlessly refined— the result of hundreds of intentional decisions to remove what didn't belong and simplify what remained. Elon Musk's team didn't arrive here by accident. They followed a radical but effective design philosophy. "Every requirement is dumb until proven otherwise. Delete it. Simplify. Optimize. Accelerate. Only then do you automate." This isn't just how you build rockets; it's a masterclass in leading toward simplicity. When I arrived at Grace eight years ago, we found over 50 separate ministries operating under the banner of the church. Most were siloed, competing with one another for resources and attention. We made the intentional decision to move from 50 things to four. It was a deliberate shift away from complexity. It's a timeless problem. As organizations grow, complexity inevitably creeps in. Often, it's not bad things, it's good things that no longer serve the mission. Sacred cows. Outdated processes. Organizational comfort zones. If we don't intentionally prune them, we'll never move with the power and speed the Spirit desires. Remember the words of Jesus: "Every branch that does bear fruit He prunes, that it may bear more fruit." – John 15:2 What Space X Can Teach Leaders 1. Question Everything "Every requirement is dumb until proven otherwise." As leaders, it's our responsibility to question every process, system, and program we engage with. We should consistently ask, "Does this serve the mission?"—until we can either validate it or eliminate it. Why do we hold this meeting? How many of these programs are truly necessary? Can one person do this instead of two? Can this leader handle more responsibility? Why does it take three classes and three months to move someone toward membership? How hard is it to onboard new leaders? Why are we using more than one communication platform? Just because something worked in a past move of God doesn't mean it belongs in the next. 2. Delete, Delete, Delete You can't simplify clutter. Before you simplify, you must eliminate. Craig Groeschel challenges his leaders to keep a "stop doing list" alongside their "to-do list." It's logical—you can't add something new until you remove something old. This year, we made the decision to eliminate our Midweek Fire service to make room for the mission. We asked: Why do we need two weekly services focused on awakening—especially when Sunday is already our strongest and most effective service for that purpose? By removing the Wednesday service, we created space and opportunity for more Grace Groups to meet on campus. That shift better aligns with our vision to train and send. What weekly or monthly meeting can be eliminated or consolidated? What process or system could lose a step or two? What volunteer or leader could be repositioned or reallocated? I promise, you can do more than you think, with less than you think you need. Eliminate what no longer helps people discover life in all its fullness. 3. Clarify What Remains Once something is stripped down to its essential parts, you must then clarify it. Every program, system, activity needs a clear and identifiable win. Every leader needs a clear and simple expectation. Clarity is essential for both mission and movement. What is the win for our Sunday service? What's the expectation for Next Steps? What's the goal of your weekly connection points? What's the purpose of your one-on-one meetings? "Write the vision; make it plain… so that he may run who reads it." (Habakkuk 2:2) Clarity empowers people to run with vision. 4. Accelerate Timeframes What is your big, bold goal for this year? What if you accelerated your timeframe? Instead of going for it slowly over the year, what if you hit it hard for 90 days? Chances are you will not make it… but what if you do? Or how much further will you be along the journey because you accelerated? When you move swiftly and quickly, it might be messy, but it could also be more missional! Remember, the Acts church moved fast because they trusted the Spirit and empowered people. So can we. 5. Automate Last I love automation. This is where systems and programs operate without your constant intervention. However The temptation is to automate first. However if you automate while there is still clutter you will only create confusion. This is why automation is the last step. Today there is a wealth of tools and resources that can steam-line processes, automate tasks and communications. Before you lock them in… make sure that the process has been perfected. Leaders Make It Better This is one of Grace World's 5 Core Leadership Behaviors: Leaders Make It Better. It means we leave things better than we found them. We don't settle for "this is how we've always done it." We treat "it is what it is" like a curse word. We question everything. We eliminate what's unnecessary. We clarify constantly. We move at the speed of the Spirit. And we multiply what matters. As leaders, we take initiative to clear obstacles. We don't wait for someone else to do it. Questions 1. What is one area in your ministry you can simplify this week to make it better? 2. What is a system, step, or sacred cow that needs to be challenged? 3. Where have you settled for the status quo instead of stewarding revival? "Make it your ambition to lead a quiet life… so that your daily life may win the respect of outsiders and so that you will not be dependent on anybody." – 1 Thessalonians 4:11–12 Follow Up Questions What is on thing you will STOP doing in the next 30 days? What is one thing you need to SIMIPLIFY in your life immediately? What is one BIG BOLD goal you can SPEED up?
