Erin Meyer is the co-author of No Rules Rules: Netflix and the Culture of Reinvention, which she co-authored with Reed Hastings, the founder and CEO of Netflix. She is also the author of The Culture Map and a professor at INSEAD. For the book, No Rules Rules, Erin spent a lot of time observing the corporate culture inside of Netflix, she interviewed employees, and got first hand stories of how the company values started from Reed himself. Netflix definitely has a unique culture and an interesting way to give employees freedom. While not every company can use their method of autonomy, there are lessons we can all learn from how they operate. What led Erin to write No Rules Rules Erin's first book, The Culture Map, came out in 2014 and it dove into the topic of how people of different backgrounds and cultures can work together harmoniously and effectively. The book really took off over the next few years and in 2016 Erin received an email from a fellow Peace Corps volunteer who was interested in learning more about her book and how to implement the method in his own company. That person was Reed Hastings, the co-founder and co-CEO at Netflix. So Erin went in to help Netflix get ready for their international expansion and while she was there she became fascinated with the company's culture because it was so strange and unique. “I conducted a big research project, I interviewed about 200 employees at Netflix, and I spent a lot of time with Reed himself, trying to understand what it was about this organizational culture that was breeding so much innovation and flexibility in the company. And then what it was that other business leaders around the world or even just team leaders could learn from this company about how to be more innovative and flexible themselves. And that's what we wrote the book [No Rules Rules] about.” Why the culture at Netflix is so different When asked what her first impressions were of the Netflix culture when she first started, Erin admits she was a bit “startled” by it and there were some things that initially concerned her. One example of something that concerned her was one of the slides in the Netflix culture deck which said, “adequate performance gets a generous severance”. Erin says, “It concerned me because at INSEAD where I teach, there had been, there was so much talk, and still today, of course, about the idea of focusing exclusively on psychological safety in a workplace. I just didn't understand how an organization today could be running around, not make your employees feel safe, but tell your employees if they're not excellent, they're out.” But even though it initially concerned Erin, it also was intriguing and a bit refreshing to see a company be so blunt about what it was going to be like to work there. So many companies tell potential new hires wonderful stories about what it's like to work at the company, things they think people want to hear. It's a great work environment, you'll love everyone you work with, the work is exciting and engaging, and you won't ever get burned out. That's what they'll say when the person is interviewing for the job, but then once they start they find out that people are backstabbing each other, it's a toxic work environment, they are expected to work 60+ hours a week, and they are doing boring, monotonous tasks. To see a company really be blunt and open about what the culture is actually like is extremely rare. So even though the wording may sound harsh, anyone who applies for Netflix knows up front it's going to be hard work and you will have to bring your best self every day, and that may not be for everyone. “I was so tired, just so sick of looking at corporate cultures or people who worked at companies who said what their corporate cultures were and then say, Oh, it's about integrity and respect and excellence. You know, there's nothing wrong with saying that your organization values respect, it's just that there's no good credible option to respect right? No company would run around saying they value disrespect, or that they value corruption. And I think that was actually one of my really overarching learnings to this research, was that if you really want to articulate a corporate culture that means something, that takes a root and impacts the way your employees are behaving, that you really want to avoid speaking in absolute positives, like integrity or respect, that have no good opposite option. And instead, focus on the tensions or the dilemmas that your employees are facing on a day to day basis.” We are a team, not a family Another way Netflix goes against the grain is in the methodology behind their corporate culture. Their mindset is, we are a team, not a family. And we're not just a regular team, we are an Olympic team. We work together, we have cohesion and teamwork, but there's no job security. When you get hired for a certain position you are there for as long as you are the best person for that job, but when you are no longer the best person for the job you will be replaced by someone else who is. As Erin shares, in the Industrial Era most of the time employment was for life, so you really were a family. But now, with the increasing pace of change and uncertainties that is no longer the case, we can't have teams where we can't easily move people on and off. This may seem harsh, and it's definitely not for everyone, but employees who work for Netflix opt into that work environment. They know up front what it will be like and what is expected of them. And if they accept the job they know they will get paid well, they will get to work on some amazing projects, they will have exceptional co-workers, etc… How Reed came up with the Netflix culture foundation There are three main pillars that make up the Netflix culture and allow the leaders there to give employees freedom. And these three things came from the experience Reed had at the first company he opened, Pure Software. Because Pure Software was a small entrepreneurial startup they operated without formal processes and policies. Everyone was expected to use their best judgement and make good decisions for the company, which worked when they first started with a small team. People enjoyed working there, they had freedom, there was a lot of creativity and innovation. But then the company began to grow quite quickly. And as the company grew--from a handful of people to 1,000--people started to do stupid things and took advantage of the freedom they were given. There was no policy against having dogs at work, so one woman started bringing her dog in every day and he would chew through the carpets. Another employee who had to travel for work decided because there wasn't a policy about travel he would start flying first class all the time. Because this was still a fairly new company, they didn't have a lot of extra money, so these things people kept doing really hurt the company and frustrated Reed. So he sat down with HR and wrote an employee handbook to address all these issues. But as they implemented these rules and policies something else happened--the creative people started leaving and innovation slowed down. Erin says it got so bad Reed had to sell the company. So when Reed opened up Netflix he went in with two guiding principles--employee freedom breeds innovation and process kills organizational flexibility. But he was also worried that if he didn't have some policies in place the organization would descend into chaos. So he had to figure out how to give freedom without processes and policies. The three pillars of Netflix culture As Reed was figuring out what to do with the culture at Netflix he realized that in most organizations most of the procedures and policies are put into place to deal with medium to poor employees. So if you could get a culture that was made up of only top employees then you could give them a lot more freedom. And then you also have a culture with a lot of candid feedback so that employees could feel secure speaking up if and when someone did take advantage of the freedom. So Reed came up with three pillars that are still used inside of Netflix to create a culture of freedom, creativity, and innovation. They are: Talent Density--In order to give freedom without limits and policies you need a high performing team and you can't let middle performers hang around. Leaders perform regular “keeper test” exercises with employees. If that employee came to you today and said they were leaving, how hard would you fight to keep them? If you wouldn't fight or if you would feel a bit relieved, then they aren't the right person for the role. Candor--The leaders inside Netflix encourage a lot of candid feedback. The key is having some guidelines to the feedback and Erin shared the four A's--Aim to assist, it has to be actionable, show appreciation, accept or decline. Everyone provides feedback--employees to leaders, leaders to employees, and employees to coworkers. Freedom--Once you have talent density and candor, then you are in a position to give freedom. If you want to go on vacation--go, if you need to make a purchase--do it, if you need to make a decision--make it. You are expected to act like an adult and act in the best interest of the company. Instead of using a hierarchical pyramid, Netflix uses a decision making tree with the leaders at the bottom down in the dirt, watering the roots of the company. Now more than ever we need to take a step back to define what it means to be a leader and what great leadership looks like. But this isn't easy to do. Why does it seem that the duty and obligation to give yourself "self-care" often creates more stress in of itself?  Instead, what if self-care doesn't need to be appointments and breaks, meditation and pictures? What if self-care can be defined however the frick you want to define it and practiced on the regular, instead of some stop-in-time moment.  This week you'll learn to define self-care as anything you want it to be. And once you do that, it'll be so much easier to integrate it into your everyday life.  Erin Hatzikostas and Nicole Licata Grant meet nearby Erin's new "snack shack" for another catch-up episode. They quickly dive into the apparent news of the week: Nicole being fired. No wait, she wasn't fired, everyone just...thinks...she was? But that isn't even Nicole's WTF for the week. She shares a story about an apparent mystery work phone and number...that she didn't know she had for a year+. Erin shares her WTF moment that's lingered for the last month. Erin received a connection from the executive producer of Last Week Tonight (freak out moment). Turns out they were looking for a career coach.  Nicole tells her authentic-so-hard of the week, after meeting an artist in a bar she found herself naked and covered in paint, in a basement with a bow and arrow. Erin Brockovich has become a household word thanks to a movie by the same name released in the year 2000. I got a hold of a copy of the book and after reading it realized it would be the perfect end to the water series. If you haven't had a chance to listen to the first two parts I encourage you to do so. Charles does a great job giving us a deeper understanding of why water is so important to all life on earth. "In art class today, I was looking at the picture she was painting, and my brush accidentally bumped the corner of it. I was sure she'd be mad, but she wasn't. She said not to worry--that she'd paint over it with another color." "Did that work?" asked Mom. Erin nodded. "It covered the smudge so you couldn't even see it anymore." As Erin ate breakfast the next morning, her little brother Trenton bumped his glass of milk. It tipped over, and before Erin could get out of the way, milk flowed down onto her lap. She was furious. "Trenton, you are so clumsy!" she yelled. "These are my brand-new jeans, and now I can't wear them. I'm sopping wet!" She jumped up to go and change. Please tell me I’m not the only one who loves the movie Clueless?! Now, I realize how ridiculous of a movie it is, but in a “I love how ridiculous this movie is” kind of way, right? It is what began my love affair for Jeep Wranglers, and I longed for Cher Horowitz’s infamous closet with the computerized system that dressed her every day. My guest today was not in the movie Clueless, but she did create an App called Cladwell that is basically the 2020 version of Cher’s closet dressing system. Erin Flynn is the CEO of Cladwell, a personal styling app that transforms your closet into one where you love and wear everything you own and makes getting dressed easy every morning with daily outfit recommendations. It does so much more than that, and you’ll hear how when you tune in and listen to how Erin is making a positive impact with her career. She played for all four years of college, and very soon after graduating, got married, moved to Pennsylvania, started a new job, and got a dog! This was 2009, the economy was tanking, and Erin could not find a viable job in marketing. She tried for three months to work no-pay internships and as her frustration and grew and her bank account dwindled, Erin decided it was time to take control of her career and her future. Erin started a fashion blog when influencer marketing was just taking off. Erin grew her blog into a small business, working with brands and attending fashion week. Erin noticed a disconnect in communication between brands and bloggers even though it was clear the two markets desired to work together. Erin’s first startup was a business called Canopy. She transitioned her blog into an influencer network and jumped into her first startup experience. She continued to work at it for three years, but it was difficult for consumers to understand this new world of influencer marketing. In 2011, she closed the startup and she and her husband moved back to the Midwest. Erin soon took a job with EW Scripps. EW Scripps owns over 35 television stations over the country. Erin was able to work in an entrepreneurial role there and learned more about starting something new within a company. As Erin felt a desire to get back into the startup world, she also had some angst about it, knowing first-hand the risks, sacrifices, and inevitable failures involved.. She decided to meet with the founder of a company similar to Cladwell, but for men. Erin thought she would try her hand at taking that market to women, and from there Cladwell was born. 8:08 – What Am I Going to Wear Today? When Cladwell first started, it was a platform for men to solve their personal shopping needs, a way to help them figure out what to buy next for their wardrobe. Erin came on board in 2015 when their products were changing and talks about expanding the market to women had just begun. Cladwell became interested in a capsule wardrobe, specifically helping women love and wear every piece of clothing in their closet. Erin’s personal experienced gave more shape to the idea because she’d wake up every morning, open her closet, and have no idea what to wear. Erin didn’t understand how it was possible to “not have anything to wear” when she owned 450 pieces of clothing. She had too many clothes but was still completely unsatisfied with the clothing she already had. She didn’t understand how she’d gotten to that point. Cladwell wanted to approaching personal style with capsule wardrobes to help women become more content with their clothing choices and less overwhelmed with continual shopping and overcrowded closets. The app was developed two and a half years ago to help women with an easy getting ready experience. It helps transform closets over 30, 60, 90 days, etc., to help you narrow down what you actually love and wear most often. The app also helps you declutter, hone-in on your personal style, and shop smarter while inspiring new and creative outfit combinations so that you can continue to wear what you already own in new ways. Capsule wardrobes also help those who want to shop ethically and reduce waste! 15:16 - Declutter Without Overwhelm You don’t have to add every single piece of clothing you own to the app. You can add your favorite 10 items to start. Cladwell will match that to the 17,000 items they already have in their database. You can also take a photo of your own items and add them to your app. Holding onto things can keep us stuck in the past after we’ve gone through big life experiences and transitions. It can feel like a fresh start to walk into a space that represents how you look and feel in the present as well as how you want to approach the future. A lot of emotional baggage can be held onto in our closets whether because of fear, nostalgia, or a little of both. We are also constantly bombarded with messages to buy more. We shop way too fast and feel pressure to continue acquiring new things. We’re already wearing 20% of what’s in our closets and fall into cycles of thinking we need to start over from scratch when we no longer love our closets. We are tempted to buy more pieces thinking we’ll like something new more that what we already have. 22:33 - Shop Your Own Closet Right before the 1980s, Americans only bought 12 new items per year on average. Today, we are buying 68 items per year. Cladwell offers encouragement to shop what you already have with daily outfit suggestions and recommendations of what to add to your closet to help you create a greater number of outfits with fewer pieces of clothing. Since the app helps you feel like you have a brand-new wardrobe with what you already own, you can be more intentional with your choices when you shop. When you start to narrow down the items you wear most, your personal style starts to appear. It also makes styling and getting ready in the morning a much more simple and enjoyable process. You can also build different capsules for different occasions. This is especially helpful for travel because you can determine 5-7 items to pack that will allow you to combine pieces to create enough looks for 14 days. Sometimes we even shop when we’re bored. Creating capsules and exploring your closet through the Cladwell app can help you stay creative and interested in what you have so it’s literally as if you get to go shopping, but without spending money or adding clutter to your life. Erin has over 25 years of experience in public speaking as well as experience in training. Nicole Walker’s Interview Commentary I really enjoyed this interview with Erin and I hope you did as well. I agree with Erin’s viewpoint on the importance of paying attention to the energy around us. As Erin stated, energy sets a wave in our life and we must be conscious of our own energy as well as the energy of those we choose to be around. The energy in our atmosphere shapes our days and our life. This includes first ourselves, then those around us. It is essential that we assess all energies so we can make the necessary changes to increase our vibe. A quote by Bryce Lewis reads, “If you don’t like something, just take away its only power: Your attention.” I admire Erin’s understanding of the importance of our elders and the value of their presence, advice, and insight. When we realize that the input of elders helps to make the journey smoother, we will seek and appreciate their insight. This may seem fundamental to some; however, it can be foreign to others. The fact that Erin realized this and willingly received this input at a young age is awesome! Elder provide a knowledge and wisdom that only comes with age and experience, so it important for us to acquire all the information we can from the elders in our lives. A quote by an Unknown Author reads, “Listen to your elder’s advice. Not because they are always right, but because they have more experience of being wrong…” I can relate to Erin’s love for and mission to help others see their light and build their confidence, as I have the same. As Erin mentioned, there is something about seeing a person change for the better based on your help that is priceless. Erin and I share the same understanding that “Broken Crayons Still Color”, and we both work to empower others to keep pushing regardless of anything. I absolutely love Erin’s reference to the Coronel Sanders story, as this story actually changed my life. Once I discovered that he did not start KFC until he was 65, a spark in me that had went out reignited and I realized that my story was not over. A quote by Wayne W. Dyer reads, “See the light in others, and treat them as if that is all you see.” Nicole Walker’s Takeaway of the Week Erin mentioned that she starts each of her days with meditation to set her mood and intentions. Meditation helps to reduce stress, control anxiety, promote emotional health, enhance self-awareness, generate kindness, increase attention span, and more. I know first-hand about the benefits of meditating daily, yet I have not followed this practice lately. I will make it my business to set and stick to a morning routine that consists of meditating as I believe in and have experienced the benefits it provides. I aim to show up at my best at all times, and know meditating will help me to do so which is why I will add this practice back into my daily routine. A quote by Deepak Chopra reads, “The most powerful benefits of meditation come from having a regular daily practice.” Nicole Walker’s Leadership Challenge My leadership challenge for you would be to think about the one thing you can take away from this episode and adopt into your life.  I know it’s hard to absorb too much information at one time and it’s even harder to try and implement too many changes at once.  When I attend a training or listen to podcasts I aim to walk away with a least one thing that stuck out to me and one way that I can change as a result.  I challenge you to do the same!  Don’t forget to subscribe to She Leads Podcast for first access to future episodes. There are about 25 different ISACs to support major industry sectors such as  financial services, information technology, natural gas and others. As space transcends virtually all these sectors it was only natural that there be a Space ISAC. This struck me in the most positive way. I had never thought about thing in that way. Sometimes we compare ourselves and go “Wow this person does so much more than me.” If we look at it as my capacity is this today and that person’s capacity is that today - it feels more kind and loving in the overall situation of life. Erin Pheil never had a groundbreaking moment hustling candy as a child or a desire to be her own boss that lead her to become an entrepreneur, but here she is. Upon entering the workforce, Erin had no luck landing a job, so she took her degree in digital media, and in 2002 she started her own agency. As Erin explains, “I realized nobody is hiring me. I can do so much better than all of them. I’m just gonna do this myself. It wasn’t this long drive that I always knew. I just decided I was going to do this.” From the Golden Age to the Black Period The agency took off, and business was growing each year. Despite this success, Erin constantly had this nagging thought that something was missing. She couldn’t put her finger on it, but she knew there was something more. Everything was turned upside down in 2015. The agency suffered a negative SEO attack, and Erin’s health began to deteriorate. None of the medical professionals Erin visited were able to figure out the problem. Erin came full circle and decided to fix things on her own like she did in 2002 when she started her digital agency. She started helping friends and colleagues on the side because it was fun. This fun side project lead her to the creation of MindFix, her new business. Using Entrepreneurship to Solve a Problem Erin conducted significant research and drew on a passion in psychology to begin to understand how to help herself. She was then able to take this process and use it to help others. Erin identified that sometimes people have the skill, ability and commitment to succeed, but they may be missing one piece that is holding them back. Through Mind Fix, Erin helps people identify and resolve the piece, or pieces, holding them back. Are you ready to streamline your online business? On this episode of Financial Fluency, I have Erin Hook Kelly with me. Erin is an online business manager and founder of Member Vault, a CRM (customer or client relationship management) tool where you can create and manage content for your business and well as engagement and lead tracking. We are blessed with the presence of the brilliant Erin Dickey as two Mormons and an Agnostic discuss 17th Century Japanese Catholicism. (As Erin states and as we really should have as the tagline for the show, "Let's just assume we're going to screw this up"). First, though, we talk adventures in secondary teaching, what we probably should have been doing instead of calculus with those fancy calculators mom and dad shelled out half our college fund for, and what is going to drive Erin back into the lover's clingy embrace of Hulu.
