Drew is an expert at helping agencies plan their succession, and in this episode, he shares tips and strategies to begin business exit planning if you plan to sell within the next five to ten years. Business Exit Planning During our conversation, Drew explained that he and the Agency Management Institute team help agency owners with their succession. This includes actually helping an agency owner identify internal buyers, and then facilitating the entire process of mediating the deal and financing it. One of the problems Drew continuously sees during the succession process is that agency owners are often very good at tax planning – too good in fact. They focus on getting their bottom line and their profitability number down to as small as possible by the end of the year so that they don't pay tax on those dollars. The problem is, if they've been successful at that for many years, once they do the valuation, the agency looks far less valuable than it really is. Drew and I discuss the importance of finding a balance between reducing your taxable revenue while still building an equitable and valuable business, if you are planning to exit. The key to business exit planning is preparing well in advance for a potential sale. It is crucial to talk to your CPA early and keep them in the loop. You will also want to be sure that you are taking proper compensation as an owner. Drew and I discuss what income range is typically good for most owners planning to sell their company. Preparing for Valuation When looking at your profit and loss statement at the end of the year, you want to show that your business has the potential to make a lot of money. To achieve that you want to have items that you can easily move “below the line.” Adding items to the other income and expenses line on your profit and loss sheet can help you demonstrate that you could add those expenses back into the profit of your business. This will help buyers understand the business's true value during valuation. Drew McLellan has written seven books. That's quite an achievement for a man who runs a busy and successful ad agency, as well as the Agency Management Institute (AMI).   But Drew stumbled upon a clever approach which meant that writing books was a collaboration, and therefore less work for him.   Drew has worked in advertising for 30 years. He started his own agency, McLellan Marketing Group, in 1995. He's been featured in or published in Wall Street Journal, Forbes, Entrepreneur, Ad Age, New York Times, Washington Post, Ad Age, CNN Business Week, and many others. He hosts the Build A Better Agency Podcast.   COLLABORATE TO WRITE YOUR BOOK!  Drew's first book, 99.3 Random Acts Of Marketing, was published as a result of writing a newspaper column for a while. He then ran into someone who offered to publish the columns in book format.  Next up came Drew's Age of Conversation, One, Two, and Three, although at the time Drew didn't realize that Age of Conversation would be three books. In the early 2000s he read an article about Harvard experimenting with crowdsourced content for a book. This triggered his idea for a core group of around 150 marketing bloggers to produce a book, with each blogger writing one chapter.   Hundreds of marketing bloggers contributed chapters, and that's how books two and three were born. Profit from the books - more than $50,000 - was donated to Charity Water.   “None of my books have I sat down and wrote a book the way everyone thinks you write a book,” says Drew.   CREATING AUTHORITY, CONNECTIONS, BUSINESS GROWTH  Drew says his books have contributed significantly to his success. They've brought clients, given him credibility, and created new connections.  “There is a gravitas to being an author that other people afford you, that's different than if you're a podcast host or fill in the blank; you do some other content. There's something about it, probably because everyone thinks it's super hard. But it elevates you above your competitors and it does say something about you and your depth of expertise,” says Drew.  He thinks of books as content that opens doors. “So whether you're dropping them in the mail to prospects, or you are using it as a tool to get podcasts, a book is absolutely worth it. It is probably one of the best marketing tools for your business that I can think of.  “My book is a moneymaker, not that people pay $19.95 for the book, but that they buy coaching and consulting, and come to workshops, and join our peer groups. That rings the cash register in a much more significant way for me than a $20 book.    USE A PRESENTATION TO WRITE A BOOK  Drew's next book, Secrets of Ad Agency Owners, was developed in a similar way to Age of Conversation.   Explains Drew: “By now, I owned AMI. There were a bunch of agency owners who wanted to be authors, but they don't want to actually write a book. So I did the exact same thing we did with Age of Conversation. I said: ‘I'm going to give you a theme. If you want to write a chapter of this book, send it to us.   “My agency laid it out, designed it, self-published it through Amazon's self-publishing. So that was the next two again . . .  I wrote a chapter, right and everybody else contributed. And again, what we did with that money is any money we made, we donated to a charity.”  For his latest book, Sell With Authority, Drew partnered with digital marketer Stephen Woessner, and the two offered a two-day workshop selling with authority. The workshop was filmed and transcribed the bones of the book.   “We had to do a lot of rewriting because how you present is very different from how you would write. We had to augment what we taught with more content,” says Drew. “So of all the books I've written, that's the one that probably took me the most writing. Stephen wrote his chapters, I wrote my chapters. He helps them increase their AGI, attract better clients and employees, mitigate the risk of being self employed in such a volatile business. And best of all, letting the agency owner actually enjoy the perks of agency ownership. Drew often appears in publications like Entrepreneur Magazine, New York Times, Washington Post, Agency Post, CNN, Businessweek, and many others. The Wall Street Journal calls him one of 10 bloggers, every entrepreneur should read. Can you share how running your own marketing agency transitioned to the success and helping you advise other agency owners? I started my own agency like most agency owners do, kind of by the seat of my pants. And so I just, without any fear, leaped into the unknown, and then very quickly learned how hard it was to run any business. And so very early on, I found an organization that acknowledged that most agency owners were accidental business owners, and so I learned a ton from that organization. Completely changed the way I ran my own agency. Can you share any tips or best practices for building a community in general? There's so much buzz and talk around building a community of your customers and all of that, but what people don't really talk about is you actually have to like those people. And I would argue that you actually have to love them. And if you love them well, and you create an environment where they feel safe, and you encourage them to be kind and generous to one another. There are not a lot of places in the world where you do feel heard, and understood and cared about, and that it's safe to talk about the things that are hard or scary. If you genuinely create that space for the right reasons, which again, I believe are because you actually love these people. And then they gather and then they create it to be something far bigger than what you could have ever created. Other than money, what advice would you share as far as some of the biggest hurdles to starting your own digital agency or just agency in general? Well, I think the challenge is it's a very crowded space. And so if, if you don't do something differently, and if you don't have a depth of expertise around something, whether it is a certain audience, a certain industry, Whatever it may be, it's pretty easy to get sort of swept up in the sea of sameness, and look just like everybody else.  Can you help our listeners remove those fears by sharing one of your most successful or favorite networking experiences that you've had? I think we have given the word networking a terrible reputation, which is, I'm really out just shaking people's hands and collecting business cards so I can sell you stuff later. For me, every networking opportunity is I just look for ways to help. I just ask as many questions as I can. How do you stay in front of and best nurture these relationships that you're creating and establishing? I think it comes in layers, right? I mean, I think professionally, we are very content driven. So we're always trying to create content that is relevant and useful to people. And then I'm very active in email and on social and so I try and be very, very responsive. I think it boils down to actually caring about the people in your network and you cannot give everyone the same level of attention. But you certainly can touch everybody at a certain level so that they know that you're out there.  What advice would you offer the business professional who's looking to grow their network? If you want to grow your network, help more people, that's as simple as it is. The more people that you help the more accessible you make yourself without someone wondering when you're going to put your hand in their pocket, the more they're going to want to stay near you and be connected to you and the more they're going to want to return that favor. Digital networking or traditional networking, which one do you find more value in? I think as long as you have an element of humanity then both. But today, most people's network expands far beyond the geographic region that they live in. And so you can't physically have traditional analog contact with everyone in your network, there's just no way. So I think it's a combination of both.  If you could go back to your 20 year old self, what would you tell yourself to do more of, less of, or differently with regards to your professional career? So funny, because when I was 20, it never would have occurred to me that I would own my own business. I just assumed I would work for someone else because that was what everybody did. I guess what I would have said to my 20 year old self is you don't have to do this for somebody else. You can do this for yourself if you want to. And the rewards are much greater. The risks are greater too. But if you're willing to bet on yourself, then maybe I would have stepped out earlier. Any final word or advice for our listeners with regards to growing and supporting your network? I think work and our careers whether you're an entrepreneur or you're an employee, or you're a leader in an organization, it's lonelier than we acknowledge. And I think if you can be someone who makes it less lonely for other people, and make them feel that they really aren't doing this alone and that they have someone that'll just listen or offer some counsel or some perspective, I think that's an amazing gift to give to your network. Build a Better Agency is an offshoot of Agency Management Institute -- so the audience is very narrow -- people who run small to midsize agencies. The guests are wide in range -- but they all have something to teach these agency owners. Why did you start your podcast? I wanted to increase the digital footprint of myself and AMI which would hopefully lead to more AMI workshop registrations and things like that I wanted to add more value with experts than I was able to add on my own What impact has your podcast had on your business? I have deeper connections with these guests and I'm a much better referral force now I've been able to audition event speakers as guests I've been able to collaborate with guests on different projects Most critical skill you think business owners need to master to be successful at podcasting The most important skill is for the host to check their ego at the door -- put the spotlight on your guest and find out what they have to say. What was your biggest obstacle -- or challenge? The challenges are very human challenges. What if I'm not good at it? What if no one wants to listen? But get out of your own way and put the spotlight on your guests. How much time do you spend on a podcast? I don't work on podcasts every week -- but when I do it takes about 90 minutes of my personal time to prepare and record each podcast. After that my team -- Predictive ROI -- takes it from there. On the show with me today is Drew McLellan, he has worked in advertising for 25+ years and started his own agency, McLellan Marketing Group in 1995 after a five-year stint at Y&R. He also owns and runs Agency Management Institute (AMI), which offers agency management training, consulting and facilitates agency owner peer networks for small to mid sized agencies (advertising, digital, marketing, media and PR) so they can increase their AGI by at least 25%, attract better clients and employees and best of all — exceed the agency owner’s life/financial goals. Drew’s agency was a member of the organization for years before Drew acquired AMI and began to run it full-time. He launched his agency's blog in 2006 and it has been on the AdAge Top 150 from the list's inception. His first book, 99.3 Random Acts of Marketing, was published in 2003 and Drew and Australian marketer Gavin Heaton created the Age of Conversation series of crowdsourced books in 2007. To date, the AOC series has raised over $50,000 for charity. Drew launched the AMR blog in 2012 and hopes it will be a great resource to agency leaders. Thank you so much for listening!
