In todays episode I sit down with Kory Ballard to discuss the importance of hiring the first couple A+ employees for your team as well as developing a culture that keeps quality people around. Vetting your new hires and having systems in place once they come on board could potentially make or break the growth of your company. When high level team members join, they are going to be looking for a process in which things are done, not just a figure it out as you go mentality. In this episode, we sit down with Kory Ballard, an industry veteran who started his journey in the field at the age of 14. Kory shares his insights on various aspects of the business, from attracting and retaining the best talent to the importance of maintaining a professional image. He also opens up about the struggles his business faced when it reached $5 million in revenue and how hiring a CFO helped turn things around. Join us as we explore the keys to building a sustainable landscaping business, the distinction between running a business and having a job in this industry, and the significance of properly compensating and incentivizing employees. Kory's valuable experiences and advice provide invaluable takeaways for aspiring entrepreneurs who dream of creating a multimillion-dollar enterprise. So let's dive in and uncover the secrets behind achieving lasting success in the lawn and landscape industry. "It's hard work. You've got equipment, you've got people, you got the weather, you've got all the inflation going on and fuel, you're gonna go out and do this and not be profitable, man, just go fishing" - Kory Ballard Topics Covered: How Kory started in the lawn and landscape industry when he was 14 years old How to get the best people in the business and how to retain them Why it is necessary to look professional Why Kory's business wasn't profitable when they reached $5M How hiring a CFO help Kory get back in business again Building a sustainable landscaping business The difference between doing business vs having a job in the landscaping industry How to properly pay your employee and set the right expectation on the job Incentivizing your employee Training your employee Key Takeaways "if you incentivize guys to go faster, guess what? Now you could risk your quality. And so it's always that fine line of trying to get them to be efficient, give them the right tools. But I think to your point, though, is communication. Hey, guys, we've got this project, we really need to wrap it up Friday, if we could do that. We've got some bonuses in here. You know, it's as a small company, it's nice to be able to show those guys exactly." - Kory "A criteria of the people who watch my videos are just getting started. They're so excited. And I get these messages in my inbox sometime. And I'm so excited because I remember how I felt but with some of these guys, were all I'm gonna do it. I'm gonna grow a multimillion dollar business, just watch me. So from somebody who's just getting started, who that's their vision and their dream, maybe they believe that will make them feel worthy. Or maybe like that'll make people they love proud of them or for any different reason." - Keith Connect with Kory Website: https://www.ballard-inc.com/ or https://perficut.com/team/kory-ballard/ Facebook: https://www.facebook.com/Perficut/Podcast: https://thegreengrindpodcast.libsyn.com/ Instagram: https://www.instagram.com/kory_ballard/?hl=en Youtube: https://www.youtube.com/@BallardInc Connect with Keith Instagram: https://www.instagram.com/keithkalfas/ Facebook: https://www.facebook.com/thelandscapingemployeetrap Website: https://www.keithkalfas.com/resources Youtube: https://www.youtube.com/@keith-kalfas Resouces and Websites:

You must have key systems in place to operate in more than one location. If you have ever wondered what it takes to expand into a new market, begin operations in a new city, or even a new state, this episode is a must-listen. Our guest for this episode is Kory Ballard, founder of Perficut Site Management. Kory started as a teenager, borrowing his dad's mower to do his neighbor's lawns and save up for a moped. Fast forward a couple of decades, and Perficut would become a massive full-service commercial landscaping company with nearly 200 employees operating in 3 different cities across 2 states. Quite recently, Kory sold Perficut to a national site management brand…kind of the dream exit actually. He now focuses 100% of his time on Ballard-Inc., an equipment and accessory manufacturing company for landscapers. Kory is a classic entrepreneur: successful enough to retire, but so driven he can't - at least not yet. We wanted to have Kory on to share his lived experience. What is it ACTUALLY like to push your brand to its limit and expand into new territories? What is unexpectedly hard about it? What are the financial implications and risks? How do you choose where to go? How does your role as a leader change? And What systems make this possible? Like many things in life, actually doing the thing is many orders of magnitude harder than daydreaming about it. And that's why today's episode is a good one. Kory gives us the unpolished reality of what it takes to expand geographically. In this episode we cover: - How to determine when you've saturated your current geographic market - What is the best way to pick your next market - The business systems you need to have fully functional before you consider opening a new branch - The financial implications of starting a new branch - How you as a leader will need to change to lead multiple locations - The challenges you don't think about when you decide to expand Watch the episode on PCA Overdrive PCA Overdrive is free for members. How many business days do you have in a week? As I run my landscaping business, I've learned the importance of taking some time off to rest and recharge. So I book days on my calendar and spend more time with my family. It has tremendously helped me, for I could work without burnout. That's why I share my five emergency days in this episode and why they're important. Because same as how important your business is, your health and well-being should also matter. Tune in and learn from this episode. “Find out what your days are that you're going to be taking off or you can't do stuff, and book out days before that. Do not book customers on those days. It's tempting when you're with a customer, and they want us to do a $3,500 or $10,000 job right now, and you're making that promise to a customer. That's risky business because you're banking on the hope that everything's gonna go perfect; that it's not going to rain, there won't be equipment failures and breakdowns and everything, and that doesn't happen; a perfect world.” – Keith Kalfas Why do you have to listen to today's episode. 01:02 – Have emergency days on your calendar. Not having these can eventually lead to a hurt business. 01:52 – I take the whole week off on the fourth of July – the end of the business' 100 days of hell. 04:27 – The Parkinson's Law says that whatever space you give something, it will fill. The same thing happens in business. 06:59 – It's tempting when a customer asks for an urgent $10,000 job, but make sure not to book customers on your emergency days. 08:00 – Nashville, Tennessee, August 17th to 19th Window cleaners, pressure/soft washers, and landscapers Go to https://www.keithkalfas.com/events and save 25 bucks off your ticket. GIE+Expo on October 20th Go to https://www.keithkalfas.com/events for discounts as well. 09:34 – Also, I've teamed up with Kory Ballard, the founder of Ballard Products. Check the info below on how you can get discounts. Key Takeaways “What we do is we take the entire week off. The fourth, fifth, sixth, seventh – whatever the fourth lands on, we take that whole. Let's say the fourth ends up Tuesday. We take the fourth, fifth, sixth, seventh, eighth, ninth, and tenth – all the way through Sunday off, then we come back to work the following Monday. I take a week off, and whoever's working for me gets a week off as well. That way, we don't burn out.” “I've learned that I need to take some time off and spend it with my family because if you don't take some time off and go on a little whatever canoe trip, it's not good.” “I've learned now that no matter what, there's always going to be more customers that want stuff done.” Connect with Keith Facebook Instagram YouTube LinkedIn Resources/People Mentioned: My Website: Official Site Keith Kalfas My Podcast Page: The UNTRAPPED Podcast My Events Page: https://www.keithkalfas.com/events Nashville, Tennessee August 17th to 19th Window cleaners, pressure/soft washers, and landscapers Go to https://www.keithkalfas.com/events and save 25 bucks off your ticket. Reaching your business' 100k mark is indeed a huge milestone to celebrate; however, behind the bright light of that success is actually the start of numerous challenges you should overcome as you continue to scale your business. Of course, you'll do lots of things and might even get frustrated. But remember, growth in business means calling out different versions of yourself and the management. Unless you do something for both inner and outer progress, you won't reach greater heights of success. Today's episode is about the roles one should play in effectively scaling a business and overcoming the challenges with my friend, Kory Ballard. Kory Ballard is the Founder of Perficut Site Management and is the Owner of Ballard Innovative Products. From starting with a lawnmower and moped at the age of 14, Kory now leads a $20 million company alongside living the dream he's always had. “Controlling your emotions is the superpower.” – Kory Ballard Why do you have to listen to today's episode. 04:25 – Be clear with your goals and allow space. It will help you to become a better leader. Then, plan, do what you do best, and outsource the rest. 12:02 – Manage things without letting your emotions take over. Employees' behavior mirrors how the leader works. 17:33 – Do not avoid hard conversations. Workaround the space of having a better version of yourself and your people. 24:54 – Take good care of your people. Checking how your employees are doing is a must in keeping the business going. 34:15 – Understand what you need to do and make time to move forward. Excuses will bring you nowhere. 42:03 – Surround yourself with passionate people and learn from them. Learn to trust your people. 48:10 – Being extremely open and vulnerable can be your power. By being honest with yourself, you're allowing space for betterment. 50:03 – Check out what are the best books Kory suggests. Key Takeaways “You evolve as a leader based on experience. You hone your management style and leadership style based on how you figure out people, and you learn what works and what doesn't.” - Kory Ballard. “The people that figure out a way, the people that can endure the most pain, they make it through. You got to be somewhat fearless. You've got to take a chance. But it's got to be also calculated. Have a plan and be honest with yourself about what is your skill set.” - Kory Ballard “I had to start realizing that my actions are being watched every minute of every day by all my people, and if I'm going to lead them and expect them to carry this high standard of core values, care about the clients, care about the equipment, care about the way we act, everywhere we go, I've got to be the leader that acts that way exactly all the time, even when I don't want to. I always treated people the way I wanted to be treated, and I found that the better I treated my people, the more I got out of them every day. You can sell all the work you want, but if you don't have people that want to work for you, that have your back, that are willing to go out and dig the holes and do the hard work, you can't do it on your own. You just can't build a company on your own.” - Kory Ballard. “Uncomfortable conversations are the only way you can grow. You got to have those uncomfortable conversations. The more you do it, the better you'll get. You dictate how it goes. Controlling your emotions is the superpower.” - Kory Ballard. “If you're going to ask for information, you got to be also willing to listen, and then you got to be willing to do something about it.” - Kory Ballard. “I don't know everything; not even close. We still screw up all the time. But if you're gonna grow, you got to be vulnerable.” - Kory Ballard. Most landscape business owners in the start-up phase go through many growing pains. Initially, everything revolves around the business owner. When the owner reaches their work capacity limit, both in time and energy, they typically need to hire more staff to meet the demand for work to continue growing the company, all while streamlining systems and processes to accommodate more people and more volume. As an owner goes through this process of business growing pains, it's relatively common to get caught up in the day-to-day operations - communications, managing people, meeting with customers, capturing more work, and the list goes on. But often, left off the list through this growing process is business development - building better financial systems to eliminate waste, utilizing software to manage the company, creating hiring processes, building company culture, incentivizing your team, just to name a few. It's walking a line of working in the business and working on the business, and Kory Ballard certainly experienced the same as he grew his company, Perficut Landscaping.Throughout this episode, Kory and Stanley Genadek Dirt Monkey discuss everything related to growing a landscape business and the common pitfalls owners experience as they scale their company. From cash flow problems to ego getting in how you manage your team and not having the suitable systems and processes before growing the business.
