Dr. Scott Leune is from Breakaway Seminars. All of your seminars are based on being prepared. Did you ever see this coming? No, but there are lots of things we can do to prepare for the next wave of opportunities. While we are concerned about what is happening, we can be excited about the new plans for entrepreneurship. In many ways, we are opening like a startup again. It's a good time to look at your business from a business owner's point of view. It's a good time to cut extra expenses. When we reopen there will be a demand. There will be lots of displaced patients. It is also a great time to look for great team members. It has changed his company to more of a digital model as well. What are some things we should be working on now? Office cleaning and organizing. Not just cleaning, but staff training, overhead management, systems cleanup, install new systems or otherwise improve your business. You can put out ads and give commitment letters for when you reopen. Start your marketing plan and produce your materials. Patients won't know who is open or not, so stay in communication. We also need to open up our capacity once we get back. This will help handle the surge and catch up on lost revenue. Does it mean to open up longer hours or more days? Do what is best for the practice and patients. Expanding the practice should be a priority. We will need to go back to the startup mentality to recoup our losses. What would Scott do? When the quarantine hit, we furloughed and stopped certain services to stop the bleed. We are still serving our emergency patients and working with a very small team. If you are currently open, market to current patients and online to let people know you are still open. Make sure you are marketing to the right groups. When you reopen, push the marketing hard while opening your schedule to the highest capacity. When you reopen are you bringing the whole team back? We will transition as the reopen happens. We will be prepared to add your team members back quickly. Meanwhile, be responsible for the safety of exposure for your patients. When will this be over? He has no idea, but the fact that we are having to flatten the curve says this will be here for a while. The big opportunity going forward is to increase our entrepreneurial prowess to build and grow in a new environment. What are some action steps we can do? You could work these things on your own, but it's much more beneficial to get an educator or consultant. Front Office Rocks is great for your team training, and of course, Breakaway Seminars will provide system training. Many consultants are offering single hour consulting options, so take advantage. When will your online component begin? Anyone that missed a seminar due to closure can attend any future date to attend a live event. In addition, you have access to digital modules in a few weeks. Content will release as soon as they are ready. We are also looking to modify to a more workshop base so that attendees can utilize what they have learned. Should we keep investing in the business or save everything we can? If you are close to bankruptcy, save what you can to stay open. If you get a stimulus, use the money to upgrade things that will bring income quickly, unless it's absolutely necessary. That means business systems, funnels, marketing and training to do things better. Going forward, how do we best deal with hygiene? Hygienists may be afraid to work or ask for a significant raise. Are you following recommendations? If so then you need to find a new hygienist. If they want a significant raise, see if it's an individual thing or if the market says we need to pay more. It would be a great time to move to assisted hygiene if you don't already, or for more impact hire a hygiene consultant. You may need to pay more while looking for a new hygienist. Many offices pay based on a hybrid system based on production. Now is the time to become a leader in your practice.

Show Notes Scott Leune is the founder of Breakaway seminars The landscape of dentistry is changing from what we used to know. There are Super DSOs, mid sized groups to about 100 practices, private multiple practice owners of 5-30 practices, direct to consumer offices, and even dental insurance companies owning practices. Solo practice dentistry is changing. We have to learn how to better run our businesses. One of the most stressful jobs we can have as a dentist is owning a job. The DSOs run a business, but private practice dentists are so focused on the clinical that they don't work on increasing their business skills to create profit. We learn what needs to be done in our practice or what will improve our practice, but don't do it. Breaking his back in the first year as a dentist caused Dr. Leune to have to focus on the business side of dentistry, hiring associate dentists, and learning why the same formula doesn't work in every location. Laws for a small group or area don't always hold true on a larger scale or can hide surprising information. He hates most events that focus on building hype instead of actionable content. The event Summit is packed with some of the most influential people in the industry with over 40 hours of content. No promoting products, just practical tasks and ideas to use in your office. The summit is not just for dentists, and is precluded by several dental one-day events. Your ticket to those events gives you access to the Breakaway summit. Q&A: Why do systems fail? Things are not being followed up with or the system was not useful or efficient or scaled with growth. What are your daily rituals? Wake up at 5am, workout, get kids up and out the door, work 8am on immediate issues, 9-2 is general work, 2-3 is putting out fires from the day. Make time for family. Work to live, not live to work. The work retreat is several days with a very small group of dentists. The focus is on creating accountability. Finding a community of people who inspire you and light your fire to continue improving. How do you audit a staff without nagging? Some of the information can be from data, Talk, training, engage cycle can assess improvement or audits Some items audited are minor, but collectively they are all major issues What caused the huge loss after the first expansion? Not being systematized, opening too many practices too quickly, hiring from a limited applicant pool very quickly. By created the best systems and expectations in the practice, they turned a large continual loss into profit. When are the best times to do marketing? Key Takeaways: Most DSO’s don’t allow for the dentist to work with them to continue growing their business. Breakaway Practice provides DSO infrastructure to provide partnership and value for practice owners. Breakaway Practice wants to take the best from corporate infrastructure has today and make it available to a private dentist through a partnership. Traditional DSO’s are a great benefit for new grads who want guaranteed salary with a lot of CE and ability to move around the country. Practice sale strategy all depends on the specific wants and needs of the selling dentist. Most Breakaway dentists are entrepreneurs who want multiple locations. 7 out of 8 practices should not be purchased by someone who wants to own multiple locations. Invest in training, coaching, and learning if you’re interested in owning multiple locations. It’s a lot of hard work and isn’t for most people. To get a really high EBITDA multiple you must own lots of locations with a ton of infrastructure and a solid path to continue rapid growth. Leune has found there’s a tipping point at 11 days being booked out, profits start going down and no-shows start going up. Once you’re at that tipping point you have a problem and must fix whatever is holding back the schedule. January-March are the best months of the year for acquiring new patients, cost-wise. August is also good. Worst times for marketing are December, April-May, and September. Dentists need to strive for both clinical AND business excellency. Specialists are in the hardest position right now, as GP’s are taking over more and more of their business. If you’re doing what you love and making a good amount of money, perhaps there’s no reason to change or do anything different. Not everyone has to be the CEO. If you do what’s right for the patient, create a really good value-based practice, and have a good following there’s plenty of room for you to be successful in the future. Figure out the “why” first so you don’t end up going down the wrong path. Once you’re clear in your decision making, decisions aren’t that hard.
