What Tools Should We Use To Improve Our Meetings? I think it takes a team several steps to adapt to a new methodology and mindset. First, the team struggled to understand and apply the simplest events from the Scrum framework. Sometimes we had to repeat the reason for a single event over and over again. Why we are sitting together now and what is the goal of the event? In addition, the team struggled to understand the empirical approach and empirical problem-solving strategy. As time went on, they understood more and more how empirical approaches can help us develop our product better and faster. The three Phases a Team goes through But first, let's go back to the phases we've gone through as a team, which I've already seen some teams go through. I always observe that teams go through different phases on their journey to apply the Scrum Framework. 1st Phase Status — The team is new to agile methodologies and empirical thinking. They have no experience with Scrum and have not yet internalized the agile mindset.Focus — The team learns the why and looks for appropriate formats and methods to pick up. It experiments with different formats. 2nd Phase Status — The team has understood the why but has not yet internalized agile values and the agile mindset. It tries to find a way to apply what it has learned well and efficiently. The focus is on living agile concepts, agile values, and organizing events. E.g. How do we want to do planning? Focus — internalize the agile values, and apply the agile approach. Adjusting the how, how do we make plannings better, how do we make retrospectives better, how do we make reviews better. 3rd Phase Status - Identifying constraints and adapting habits. Challenging the limiting structures in the organization. Adapting the methods to their advantages. Together we find new ways to live agile values even better and to proceed empirical. Focus — remembering the why, why do we do Scrum, agile development, empirical approach? Reflecting on the why and the what. Finding your way in line with the framework and agile principles. Challenging the rest of the organization, solving systemic impediments. First-grade impediments: — Own improvements: Understand the Why and apply concepts “correctly”. Application of methods according to literature and textbook.Second-grade impediments: — Structural improvement: Simple small adaptation of structures to own needs and beliefs.Third-grade impediment: — Systemic improvements: Adaptation of systems or system parts and organizational structures to align with higher principles and mindset and to become more efficient and effective on a general level. Once the Product Owner has learned the mechanics of Scrum, the speaker suggests discussing how every aspect of Scrum can help the Product Owner develop, create, release, and turn a profit on a product. Completed Tracking what the team completed is actually just tracking velocity above, but comparing it what they committed helps us understand their predictability index. Predictability Index (Pi) Software development is complex, risky, and uncertain. A skill that is sought after in this type of environment is predictability. The better we are at understanding what we can accomplish, then finishing what we said we would accomplish builds trust with our management team and customers. If we aren’t very good, tracking this metric often helps us get back to good by committing to less or more depending on our index. Example: Completed Items / Committed Items = Predictability Index (Pi) 25 Story Points / 20 Story Points = 125% 20 Story Points / 25 Story Points = 80% Just because a team has a high Pi, does not mean they are good at predictability. Don’t let high and low numbers fool you, focus on the variance from 100% instead of the actual number. An arbitrary number to shoot for is +/- 15% Pi (85% or 115%). Story Points / Per Day (SPD) Story points per day is just that, tracking how many story points per day of the sprint did we complete (Completed / Team Days). Story Points / Per Day / Per Person (SP/PD/PP) This perhaps is the most useful metric to capture throughout the process. Most of our teams do not have the luxury of maintaining a consistent size or make-up. Inevitably over the course of a few months, the team make-up will change. Once the teams change, velocity has to be reset. In addition, we may actually change our sprint duration over a long period of time (don’t change it each sprint). Once we change sprint lengths, it can jeopardize our pure metrics, velocity has to be reset. However, over all of our teams in a product, if we can capture the SP/PD/PP that our teams complete on average, we can begin to play “what-if” scenarios in long- term planning. Example: Completed / (Team Size * Sprint Days) 24 / (4 * 9) = 0.67 You can then average that number over 4-6 sprints or even the year. Defects While we understand that we won’t ever likely have a zero defect product, it is useful to track how many defects our teams are creating over time. There are usually 2 types of defects, internal and external. Internal Our definition of done should at minimum include that testing is taking place during the sprint with the idea that we would not allow a story to be called DONE if it had remaining defects. As such, an internal defect are the ones that were created while working on a backlog item in the sprint, that we have fixed before calling the item DONE. External External defects are those that have “escaped” our development process and were not discovered during our testing. In a sense, our customer discovered the defect and the work item will become a new backlog item for a sprint. Warranty We should strive to have the warranty concept built into our process. If you bought a car yesterday and the radio fell out, you could take it back and they would fix it fairly quickly. Our customers deserve the same service. Don’t manage a defect backlog, get used to fixing escaped defects immediately, while they are fresh on your mind (right after a sprint). It doesn’t take a long time to fix defects, it takes a long time to find them once identified by a customer. Defects per Story Point Tracking defects per story point help to understand velocity a little better. If you have a team that has drastically increased its velocity, have the defects have increased along with it? This week, Dan Neumann is joined by Michael O'Reilly, SVP in IT within the financial services industry. In this episode, Michael, an avid board game player, shares the similarities between Dungeons and Dragons and potentially the Scrum Framework. Michael and Dan explore this interesting analogy. The entertainment world is huge and very profitable; it is a serious business for a lot of people who are employed in this field. Also, some fun games make work much more entertaining and the learning experience easier. Key Takeaways Scrum has a framework and Dungeons and Dragons has rules and infinite possibilities to take. Session Zero in Scrum can have a bad reputation due to how it is characterized. In gaming, it also has similar features. Session zero is showing what we need to do before trying to do it, is this planning step really needed? Everyone wants everybody to be successful, but there is this expectation of the role each one plays, the abilities, and how each member contributes. A session in DandD is like the increments of value in Scrum. Transparency is always valued in Scrum as well as in any “good” constructed game. House rules work for games and Scrum: If you don't follow certain rules, you are not doing Scrum. Table rules and house rules are like the Team's working agreements. The Dungeon Master has a role that goes beyond the fun and the profits; his role is to arbitrate the rules and facilitate the adventure. What role is that in Scrum? The Scrum Master could be the one facilitating the Scrum values on the Team but it is not quite the same as what a Dungeon Master does. What does it take for a Game master to create a sense of agency? Michael explains how. How do you plan for your session/sprint? If you are the Game master, you need to make sure you have the characters there that will be introduced or met. Players can prepare ahead for a game; oftentimes there is homework. Everybody could decide to go one way and then change their minds. Safety tools: A lot of games provide safety tools for people to check in with their players while they are going. In Scrum, a Team activity is about sharing what each member can offer and what they need, which is an effective way to clarify what each can bring to the Agile Team and in exchange ask for what is needed. In the game, you attack the problem, not the people. In Scrum it is the same, you address a problem together as a Team to solve the challenges in the way to achieve the goal. In this episode, Dan is exploring a typical situation: Trying to explain the benefits of the Agile ways to someone who is not immersed in the Agile field. Referring to the Agile principles, values, or even the Agile Manifesto won't help stakeholders. Listen to this episode and learn to communicate how Agile can help an organization to meet its needs (without mentioning the word Agile!) Key Takeaways It can be challenging to communicate the benefits of using Agile to stakeholders not referring to Agile. If you are operating in an area of high uncertainty (or a complex environment) Scrum is the answer. The Scrum framework works to deliver increments every sprint, and by receiving feedback to make sure the product developed works and meets the definition of done. This helps to have more certainty and get closer to a solution for the customer. The Scrum Framework is a great assistance in reducing risks. When working with an organization in helping them to be more effective, you need to understand what “effective” looks like for them. First, you need to know what is valuable for the organization in order to help them along the journey of becoming more effective. Beginning with the end in mind helps you learn what is important and form tactics and strategies needed to assist an organization in a better way. Dan talks about the presentation he will do at The Agile + DevOps East Festival: It is OK to be unsafe: Scaling without using somebody else's framework. Dan will talk in this presentation about what needs to be explored in order to help an organization meet its needs, and choose the strategies and tactics that make more sense in that specific context (Scrum is a great framework but it might not be the right for everyone).
