It's been a busy year for Stuart and me, and we kick off the episode with some festive banter, steering clear of any Mariah Carey renditions—thankfully! Stuart reflects on how much we've achieved and the importance of this reflective time of year. Together, we unpack what made these five episodes so impactful and why they've captured the attention of our audience.  Coming in at number five, we discuss Episode 168 with the brilliant Claire Jenks, titled “So You Think You're Busy? How to Get Out of Overwhelm and Get Out of Your Own Way.” This episode tackled time management, productivity, and overcoming imposter syndrome—common themes that MSPs wrestle with daily. Stuart reminds us that time is finite, and how we choose to use it determines our success. He emphasises the power of saying “no” to less important demands to focus on what truly matters. As MSP leaders, finding time to prioritise and plan can transform the way we work, and this episode served as a timely reminder of how to do just that.  At number four, we revisit Episode 184 with Jay McBain, “The Future of Running Your MSP in an AI World.” AI dominated headlines this year, and this episode provided much-needed clarity on its practical application for MSPs. Stuart and I agree that while AI is exciting, the focus should remain on operational efficiency. It's not about chasing shiny objects but ensuring that existing tools and systems are fully utilised to deliver results. Jay's message that AI will augment—not replace—good old-fashioned SOPs resonated with many. The key takeaway? Use AI as a supercharger, not a distraction, and lean on your vendors to guide adoption in a meaningful way.  In third place is one of our early Ask Stuart episodes, Episode 143, “How to Get More Out of My Team.” This topic is close to the heart of every MSP owner who understands that their team is often the most significant investment in their business. Stuart reflects on how leadership, accountability, and communication are pivotal to maximising team potential. From the importance of defining your “Pied Piper tune” to creating a culture that aligns with your mission and values, this episode packed in valuable advice for improving team dynamics and achieving better results. It's no wonder it's one of the year's favourites.  At number two, we revisit Episode 147 with Mark Copeman from Wingman, “How to Get the Best Out of the MSP Global Event.” While this episode centred around preparing for events, it struck a deeper chord about the value of connection and learning. Stuart and I discussed the importance of defining success before attending any event, focusing on the right conversations and relationships to achieve meaningful outcomes. For many MSPs, getting out of their day-to-day bubble and engaging with peers and vendors at events is transformative. This episode captured that essence perfectly, and the feedback from listeners was phenomenal.  Finally, at the top spot, we celebrate Episode 144 with Julie Hutchinson, “The Art of Having a Difficult Conversation.” This episode was a runaway success, receiving ten times the downloads of our second-place podcast. Julie's expertise in guiding leaders through difficult conversations resonated deeply with our audience. Stuart highlights how avoiding difficult discussions only compounds problems, while Julie's frameworks provide a clear, structured way to address challenges positively. This episode wasn't just about managing tough topics; it reframed these conversations as opportunities to strengthen teams and drive results. It's no surprise it captured the hearts of so many listeners.  As Stuart and I reflect on 2024, we're immensely proud of what we've achieved. Helping over 50 MSPs this year has been a highlight, and we've streamlined our own processes to deliver even more value to our clients. Today, our Senior Pastor, Pastor Femi Paul, brought us God's Word in a message he entitled "To Get the Best Out of Life, Be Led!" Drawing from Isaiah 45:3-4a (NCV): "I will give you the wealth that is stored away and the hidden riches so you will know I am the Lord, the God of Israel, who calls you by name. I do these things for my servants, the people of Jacob, and for my chosen people!" Pastor Femi stressed that God's guidance is key to unlocking treasures, wealth, and fulfilling His divine purpose. He further referenced Isaiah 45:2-3 (MSG): "I'll go ahead of you, clearing and paving the road. I'll break down bronze city gates, smash padlocks, kick down barred entrances. I will lead you to buried treasures, secret caches of valuables—confirmations that it is, in fact, I, God, the God of Israel, who calls you by your name!" A great leader knows how to get the most out of their team. Eric Materkowski is an expert in building strong team cultures that increase productivity and create supportive and innovative work environments on the golf course. Eric received his Turfgrass Management degree from Ohio State ATI and has been a golf course superintendent for 28 years. He recently finished his 10th year as Golf Course Superintendent at St. Clair Country Club. Before St. Clair, he was the Golf Course Superintendent at Wildwood Golf Club, Green Oaks Country Club, and Armco Golf Club.  Getting Involved in the Industry Eric has served in various roles on the board of the Greater Pittsburgh Golf Course Superintendents Association since 2006. Being part of the board forced him to learn fast and embrace new opportunities.  Relationships and networking are essential in the golf industry, and a board position is a great way to make new connections. Don't underestimate the value of having someone to call and ask questions when you feel stuck. Bringing the Best Out of Your Team At St. Clair, everyone on the team has designated roles but is encouraged to work together. Eric advises anyone in a leadership position to create a welcoming team environment.  Get to know the frontline workers and groundskeepers, and encourage assistants to do the same. Not only does this promote a better working environment, but it will give you more confidence to advocate for your team in board meetings. Be patient with new hires. A great training and onboarding program goes a long way toward avoiding mistakes, so make sure groundskeepers have all the information they need before going out on the golf course. Lastly, remember that you were in their shoes once. Everyone has a first day.  Get to know your new hires and interns, and be as involved as possible in the hiring process. Making the Best Out of an Unexpected Layoff Natalie's journey into the world of marketing and agency ownership is marked by a blend of strategic foresight and a deep understanding of the digital landscape. Her career began in the bustling world of digital marketing, where she was getting ahead until an unexpected layoff derailed how she'd seen her path thus far.  The idea of starting her own business had been in her mind as something she'd do further down the line. However, this shift made her question “Why not now? Why should I have to wait years until I'm more experienced?” She found a gap in the market, with many companies laying off their marketing and sales teams and later falling behind in reaching their goals. This is where she comes in to help them figure out who to hire. It all started as consultancy work, but soon evolved into a growing team and officially having her own agency. One of her signature services is fractional CMO work, where she acts as a part-time chief marketing officer for her clients, providing them with strategic guidance and direction. Everything she wrote there became a reality, even faster than she could have expected. Growing an agency is a very complex endeavor that will have many ups and downs. For her part, Natalie has been able to pull through the hard times and not let fears of failure get to her. In fact, she says she'd never go back now that she's had her taste of entrepreneurship. Her success is the proof that having a clear idea of where you're going makes it much easier to take full advantage of the little uptick moments that get you to the next level. Feedback Over Firefighting: Allowing Room for Solutions to Emerge With over 20 clients, Natalie has had to accept she's no longer able to handle all accounts herself and started delegating. It was time to make her team accountable and trust their work. Giving up control is not easy and it will take hiring people you trust. If you're finding it too hard to delegate tasks, it may mean you don't trust your team. Ask yourself why this is the case. Did you have clear standards when it came to hiring or just started hiring when you were desperate for help? For her part, Natalie made many valuable contacts while working in-house and was already aware of the incredible value they would add to her agency. As a boss, she sees herself as an empowerer and has no issue giving up control; however, she'll always want to be in the loop to influence decisions rather than make them. Agency owners tend to fall into the trap of wanting to solve all problems and not let their team figure it out. This is a mistake. Instead, hard times can become teaching moments if you allow your team to talk through the possible solutions. In this sense, she knows the importance of having a good team to grow your agency and is doing the work to add the necessary talent to take her agency in the direction of being full service. The Key to Building a Scalable Business As the head of a multimillion dollar agency, does she have more freedom? “I did in the beginning,” she says. Now past that initial fun stage, boundaries means making a conscious decision to not put her full self in the business and end up exhausted. Moreover, once you make the decision to take care of yourself to avoid burnout, who's going to be there to fill the gap? Finding the right people to fill that gap is crucial for that transition into more freedom. As she continues to take on more, she will have to delegate part of her load. Sure, creating these jobs can end up initially impacting profitability, but it will surely help the business make more money down the line. Letting go and being very strict about your free time is all about building habits and creating rules for yourself. Just like you schedule your meetings, block some time in your schedule exclusively for your enjoyment. It'll help you enjoy your business that much more. Building a business that is scalable means building a business where you're not doing everything. You're just doing what you do best and keep learning and evolving to then bring that to the business. Making a Clear Mission Statement for Yourself Curiosity and the will to keep learning is the key to any type of success. It also means not letting yourself getting too comfortable with what you know and continue to improve yourself however you can. That was the idea behind Natalie's original press release, to set herself some goals that would take her out of her comfort zone. Now that she accomplished everything on that press release, she's due for a new one. The idea of a press release or any kind of statement where you publicly declare your goals for the next couple of years is a good exercise for all agency owners. It'll be a clear mission statement regarding the type of business you want to create that can provide direction as to where you're going and what your next steps should be. “The idea of expertise and expert judgment has been around and has been something that society depends upon for a long time, but there have been no serious empirical explorations of who's an expert, what a domain of expertise is, and what sort of frailties are experts susceptible to. Those things haven't been addressed in an empirical way until the last 30 years. Some of this work began in the fifties with Kahneman and Tversky. They began to explore the things that make people misjudge risky situations, and that led to a body of research on who makes good judgments and under what circumstances for things that might affect us in various ways. But these were typically judgments about the probabilities of events and the magnitudes of the consequences. There's a domain in which we use experts to make judgments about future events, the quantities of things that we will see at some time in the future, or things that currently exist, but we don't know what they are. We don't have time yet, to compile the data that we need, and we rely on expert judgments in law courts, but also relied on them for example, we have a new disease like COVID, and we didn't know yet its transmission rates and yet we have to guess at its transmission rates to make judgments about how best to manage the population to protect ourselves. And we rely on expert judgments of all of those circumstances. And yet we don't know who the best expert is. Who should we ask? Is it the best-credentialed person? Is it the person that most people trust? If you ask two experts and you get two opinions, which one should you use? And so on and so forth. He works on expert judgement, ecological modelling, conservation biology and risk assessment. He has written models for biosecurity, medicine regulation, marine fisheries, forestry, irrigation, electrical power utilities, mining, and national park planning. He received a BSc from the University of New South Wales, an MSc from Macquarie University, Sydney, and a PhD from the State University of New York at Stony Brook. He worked as a consultant ecologist and research scientist in Australia, the United States and Switzerland during the 1980's before joining the University of Melbourne in 1990. He joined CEP in February, 2017. He has published over two hundred and fifty refereed papers and book chapters and seven authored books. “I am the editor-in-chief of the Journal of Conservation Biology. It is the original journal for the Society for Conservation Biology, which was established in the United States in the 1980s. And the journal was created to provide a home with substantive scientific advances that form the basis for the underpinnings of action and conservation science. So we try and provide the techniques, the procedures, and the scientific experiments that underpin the actions we take to conserve biodiversity globally. It's been running since June 1985, and I've been the editor for 12 years. We receive between 900 and 1,000 papers a year. We publish about 150 or 200 of those. The topics are tremendously variable. They range from straight ecology through mathematical modeling to the psychology of human behavior and the ethics of trophy hunting, and everything in between. “In the context of cities, I think it's tough to answer. We hope that cities will become more sustainable. We hope that people living in cities will reduce their consumption of carbon-emitting fuels, but there is no global indication that the momentum in that direction is increasing appreciatively. The growth of the middle classes in large, developing economies of the BRICS countries, Brazil, Russia, India, China, and South Africa, the information that I have is that the consumption practices in those environments, cultures, and places are going to accelerate. It's not going to decelerate over the next 20 or 30 years. And that generates a large amount of momentum. There are going to be a great many new cities over the next 50 years. Hundreds and hundreds of cities that have more than a million people. He was elected to the Australian Academy of Science in 2006.“The idea of expertise and expert judgment has been around and has been something that society depends upon for a long time, but there have been no serious empirical explorations of who's an expert, what a domain of expertise is, and what sort of frailties are experts susceptible to. Those things haven't been addressed in an empirical way until the last 30 years. Some of this work began in the fifties with Kahneman and Tversky. They began to explore the things that make people misjudge risky situations, and that led to a body of research on who makes good judgments and under what circumstances for things that might affect us in various ways. But these were typically judgments about the probabilities of events and the magnitudes of the consequences. There's a domain in which we use experts to make judgments about future events, the quantities of things that we will see at some time in the future, or things that currently exist, but we don't know what they are. We don't have time yet, to compile the data that we need, and we rely on expert judgments in law courts, but also relied on them for example, we have a new disease like COVID, and we didn't know yet its transmission rates and yet we have to guess at its transmission rates to make judgments about how best to manage the population to protect ourselves. And we rely on expert judgments of all of those circumstances. And yet we don't know who the best expert is. Who should we ask? Is it the best-credentialed person? Whether you count half of a person if shared, or whole, keeping it consistent throughout your tracking is what is important. Most teams simply count the number of developers and testers. Team Days Tracking the iteration length is also helpful in understanding a team’s performance. If the team has a 2 week sprint, then usually that is 9 development days of actual work. The 10th day is set aside for sprint review, retrospective, and planning. Committed Tracking what the team committed to completing within a sprint is crucial to understanding their predictability. The are the most uneducated at the beginning of the sprint and tracking what they think they can complete helps us in long term planning. Completed Tracking what the team completed is actually just tracking velocity above, but comparing it what they committed helps us understand their predictability index. Predictability Index (Pi) Software development is complex, risky, and uncertain. A skill that is sought after in this type of environment is predictability. The better we are at understanding what we can accomplish, then finishing what we said we would accomplish builds trust with our management team and customers. If we aren’t very good, tracking this metric often helps us get back to good by committing to less or more depending on our index. Example: Completed Items / Committed Items = Predictability Index (Pi) 25 Story Points / 20 Story Points = 125% 20 Story Points / 25 Story Points = 80% Just because a team has a high Pi, does not mean they are good at predictability. Don’t let high and low numbers fool you, focus on the variance from 100% instead of the actual number. An arbitrary number to shoot for is +/- 15% Pi (85% or 115%). Story Points / Per Day (SPD) Story points per day is just that, tracking how many story points per day of the sprint did we complete (Completed / Team Days). Story Points / Per Day / Per Person (SP/PD/PP) This perhaps is the most useful metric to capture throughout the process. Most of our teams do not have the luxury of maintaining a consistent size or make-up. Inevitably over the course of a few months, the team make-up will change. Once the teams change, velocity has to be reset. In addition, we may actually change our sprint duration over a long period of time (don’t change it each sprint). Once we change sprint lengths, it can jeopardize our pure metrics, velocity has to be reset. However, over all of our teams in a product, if we can capture the SP/PD/PP that our teams complete on average, we can begin to play “what-if” scenarios in long- term planning. Example: Completed / (Team Size * Sprint Days) 24 / (4 * 9) = 0.67 You can then average that number over 4-6 sprints or even the year. Defects While we understand that we won’t ever likely have a zero defect product, it is useful to track how many defects our teams are creating over time. There are usually 2 types of defects, internal and external. Internal Our definition of done should at minimum include that testing is taking place during the sprint with the idea that we would not allow a story to be called DONE if it had remaining defects. As such, an internal defect are the ones that were created while working on a backlog item in the sprint, that we have fixed before calling the item DONE. External External defects are those that have “escaped” our development process and were not discovered during our testing. In a sense, our customer discovered the defect and the work item will become a new backlog item for a sprint. Warranty We should strive to have the warranty concept built into our process. If you bought a car yesterday and the radio fell out, you could take it back and they would fix it fairly quickly. Our customers deserve the same service. Don’t manage a defect backlog, get used to fixing escaped defects immediately, while they are fresh on your mind (right after a sprint). It doesn’t take a long time to fix defects, it takes a long time to find them once identified by a customer. Defects per Story Point Tracking defects per story point help to understand velocity a little better. If you have a team that has drastically increased its velocity, have the defects have increased along with it? There are different choices you can make as a business owner, whether you're a client or a vendor, a per-project freelancer or on retainer, or whatever your particular setup may be. These choices will impact your interactions with others on a job, and that may also affect whether you get hired again. But it seems people often forget, or don't care, to think about these things. It all goes back to some common themes on this podcast – mindset, communication, and being a decent human. I had 35 on my team and there were hundreds of others working together to make a big event successful. It had been a while, about a year and a half, since I worked with anyone in person. Being there, I was reminded that one thing I do love about being on a set is that it feeds my fascination with people and how they act. You get so many different personalities, working styles, communication preferences, and somehow everyone has to work together as somewhat of a cohesive unit.   I had some really great conversations that week and someone brought up something interesting about production, but I imagine it applies to plenty of other job types as well. We often bring together these big groups of people. Some may know each other personally or from previous jobs, but many are coming in with no familiarity at all. They quickly have to form bonds, learn some particular nuances, and then do what they do to ensure success. Sometimes it's a day or two, sometimes it's a couple weeks or more, but these people work closely together, often for 10 or more hours a day, and then when it's over, they part ways and may never see each other again. It's an odd type of relationship building where you get close fast and then break up just as quickly.   Merging so many different personalities can be challenging, as I talked about in episode 59. That was more about dealing with others. Now, I'm asking you to be a bit introspective and figure out which person you are, and whether you're making it easy for people to work with you or if you're the one they have to deal with. Are you the one who complains or the one who makes the best out of it? Are you the one who gets stuck or the one who figures it out? Do you care more about yourself or the team? Think about the realistic answer and why you choose to be that way.   The One Who Complains vs the One Who Makes the Best Out of It   I've expressed my feelings about complaining here before. While I think it can be important to vent and get things off of your mind, there's an element of tact that comes into play with how you do it during a job. If conditions are unacceptable, that's one thing – if you're being mistreated, put into uncomfortable situations, or something like that, it's important to speak up. It's another thing when you just aren't happy about something and wish it was better. We have to remain professional. If something is wrong, talk to someone privately and calmly and give them an opportunity to make things better. But don't complain to others and expect the ones who can do something about it to read your mind, and then go at them when things have escalated on your part, even though you never talked to them about it in the first place. All that does is shows the people around a bad side of you, which can unfortunately overshadow all of your good qualities. Nobody wants that.   My main rule with complaining is that you only get to do it once. Beyond that, you have three choices – accept it and move on, find a solution, or walk away. Each has its own repercussions, and I would never recommend walking away from a job just because everything isn't perfect. And constantly complaining on a job doesn't really do anything other than make people not want to work with you. To me, the best choice is the one-two punch of making the best of it AND finding a solution.   I'll use the common example of food to illustrate my point here, because meals always seem to create issues of some sort. If you are onsite somewhere for the day, you need to eat at some point. Hopefully a meal is provided for you, or you are given an appropriate break to go get something. Beyond that, your expectations could get you in trouble. It is impossible to make every single person on a crew happy with one meal. There are so many factors that come into play, such as what's available in the area, what the budget allows, timing restraints, and things like that. A client-provided meal for a large group probably isn't going to be eligible for any awards or made by a top tier chef. If you're lucky, it'll be good. Sometimes we're satisfied with edible.   As a vegetarian, I go into every job expecting that I won't be able to eat. But instead of being high maintenance about it, making demands and whining that my special needs can't be met, I show up prepared. I bring my own food. It might not be the ideal scenario, but I know it'll make my life easier if I take care of myself. I do this in my personal life, too. If I'm going to a barbecue, I eat before I go, or I bring something with me so I don't have to worry about starving. I don't think it's reasonable to expect anyone, a client or a friend, to make special accommodations for me. I have the choice to eat what's provided or not.   I just got back from 11 days in Van Horn, Texas. Let me tell you, they do not support vegetarians in Van Horn, Texas. We're just not on their radar. It's a small town with very few choices, and when I'm there I'm working long hours and the last thing I want to do at the end of a day is go sit at a restaurant with a bunch of other people, where I can maybe eat a salad if I order it without the meat. No thank you.   So in this scenario, I figured my options were: 1 – accept the situation as is and wish for the best, meaning I could show up every day hoping there was something there I could eat and deal with it. Or 2 – find a solution. Always my favorite option. So, before I even left Vegas, I shipped some food & other supplies to the hotel. Then, I got groceries in El Paso, 2 hours away but that's where the closest Sprouts was, which I knew would live up to my personal standards. I got a bunch of produce and other fresh food I could keep in my tiny hotel refrigerator. It still wasn't the same quality meals I'd normally be eating at home with access to my full kitchen, but it was a way to make sure I could get what I needed. And I was happy to do that so I didn't have to worry about it. I also wasn't going to create a problem for my client where there didn't need to be one.   Notice how complaining wasn't an option I considered? Because what good would that do me? It wouldn't change the situation and it would just make more people unhappy. No point. The client did provide meals, they just weren't what I wanted, and that doesn't warrant a complaint from me. I have higher standards than some, but that's not their fault. Not to mention food is such a subjective thing anyway. In that crew of 35, every day I heard some people say it was great, some say it was horrible, and a bunch of opinions in between. Again, there's no way to make everyone happy, but you can make yourself happy if you get over the idea that you're entitled to everything you want. Changing your mindset from a place of whining about what you don't have to appreciating what you do have can go a long way.   The One Who Gets Stuck vs the One Who Figures it Out   In any job, you're bound to come across some issues. Things aren't working right, you can't find something, you don't have everything you need. A lot can go wrong. But when it does, what do you do? Do you go back to complaining and get stuck not making progress? Or do you figure it out so you can move forward? I'm sure it doesn't surprise you to know that I always believe in figuring it out. When people ask that question about what's your superpower, that's mine. I figure things out. If someone comes to me and I don't have an answer, I say , “I don't know, but I will find out.” It's the only way I know how to do things and that attitude has gotten me everywhere in my career.   Sometimes it's just about using your brain to come up with a new way of doing something, or asking other people for help or guidance. There's also your trusty old friend Google that can help with just about anything. But it seems like sometimes people are happier complaining and they don't actually want to solve a problem. One of the clients on this job was telling me about someone who, for days, was whining about how he didn't have a specific type of tape. But he made no effort to get it. There were so many people around who would've had that tape and would probably be willing to share it, sell it, or something. We could've placed an order, run into town to get some, all kinds of simple solutions but it never got to me or anyone on my team who could've helped. I don't know why. You never want the client observing your lack of ability to get things done. That's not a good way to be seen.   Finding an answer might take a little extra effort on your part, but it's better than doing nothing. For example, we were in the middle of an important rehearsal for this event and a vehicle with some of our cameras was missing, so I needed to find them. I had no firsthand knowledge of where they might be, or even who would know, but it was important and urgent so I set out to find them. Staying calm and rational in this type of situation helps a lot as well. I wasn't going to run around the whole jobsite looking for vehicles that could be anywhere. I knew someone on the crew who had been working with that team, so I asked him. He didn't know, but he shared the information for the guy in charge. Within a few minutes, I had all the information we needed and everything was fine. I didn't have the answer, but I figured it out.   And you don't have to be the one with all the ideas either. A huge perk of having a solid team is that there are other brains around that are going to think about things differently than you would. During this last job I was dealing with all kinds of weather delays and other flight issues while getting the crew to Texas. At one point, someone was stuck in St. George waiting for a flight that kept getting delayed. As I was talking to him, it was clear he'd miss his connection and he wouldn't be able to get in until the following day, which would put us a day behind, and that wouldn't be good. I was talking to the PA about what was going on and he suggested that the guy drive to Vegas and catch a flight out from there. As it turned out, the timing was perfect and he was able to get in that evening. I never would've thought about that solution, and I made sure he got credit for it, too. The important thing is the success of the project, not who has the best ideas.   Which brings me to my last comparison.   The One Who Cares More About Himself vs the One Who Cares More About the Team   One thing I'm always observing on a set or in other situations is how people act. I'm curious what drives certain behavior. You've probably heard me say before that I think it's important to reclaim selfishness, but what I mean by that is that you have to look out for yourself first if you're going to be at your best for anyone else. I don't mean that you should only focus on what you need and forget about everyone else. And you definitely shouldn't overlook how your actions affect others. No matter what the project is, you're likely on a team with others and the main goal should be to have a successful outcome. It shouldn't be about making sure you get everything you want. It's nice when that happens, but it's not always realistic.   I think what complicates it for some is that the complaints are perfectly valid. It's frustrating to be in less than ideal conditions – whether it's the hours, the food, the accommodations, the weather, or anything else - we all wish they were better. But, a lot of these things are out of our control. In hindsight, it's easy to look a situation and say well, had we known this, we could've done that differently. But you can't just call an audible and expect instant results when some things need time to happen in the middle of a project.   I like to look at the bigger picture. With a crew of 35, if you only have 3 people complaining, that's pretty good. It shows you who is there for the team and who is there for themselves. I'm sure there was more talk amongst each other about what wasn't going well, which is normal. The difference is in how people act after they've vented to someone confidentially. You can be annoyed and still be positive. You can be upset that things aren't better while also still giving your all to your job. I'm not saying that people shouldn't speak up when there's a problem, but I do think we should think about how to speak up. Is it an appropriate time? Is it reasonable to expect a change in that moment? Are you putting your own needs ahead of the team's? If you think it's the right thing to do, then by all means, say something and see what happens.   I think we all need to be realistic about situations, too. When your client is working the same long hours, eating the same food, dealing with the same conditions, what do you expect to change? It would be different if he was sneaking off to some luxury hotel to eat fancy meals and spend the day getting spa services while everyone else is working. But when he's the first one in each day and the last one out each day, he's showing that he's not expecting anything from anyone on the team that he's not willing to do himself. That goes a long way and I feel that action deserves some respect. Disrupting other people's progress because your personal needs aren't being met comes across as ungrateful and like you don't care about the job itself. And if you're just there to collect a paycheck, not to be an integral part of something special, these types of projects probably aren't the right ones for you.   That being said, we're all entitled to our feelings and we have to make our own choices about how to react. I just know that, from my perspective, I don't care if you're the most talented person in the world at what you do, if you're not easy to work with, I won't hire you again. I can work with anybody and remain calm and professional. It's usually my job to put out fires and I do my best to lead by example, which means staying optimistic, focusing on everything that's great about a job, and not letting that other stuff get to me. I like to work with people who are similar. The ones who will keep a job fun even under trying conditions. The ones who take pride in their work, but also in who they are. That matters to me.   When you're self-employed, the way you behave in front of others tells them everything they need to know about you. If you make the best out of situations, find solutions, and work together as a team, chances are those people will hire you for more jobs, at which time you can discuss some of the things that maybe weren't ideal on the last one. But if you don't take that tactful approach, if you complain and create problems and don't focus on what's important, you're likely to end up on the list you don't want to be on – the one that says don't call this person again. It's up to you. Which kind of person do you want to be?

In this interview, Jonathan Keen shared how he creates a high-performance culture while promoting a healthy home-work balance. Jon revealed so many fantastic insights for recruitment leaders, from providing extra holidays, fostering a safe space for people to share their true thoughts and feelings, to adopting a qualitative approach to management. Jon is the CEO of Cognitive Group, a company he founded in 2007 at the age of just 25. Since then, he built Cognitive into a £20m business with a team of 21 and offices in the UK and Germany. Starting Was Not Easy - Jon's Journey Jon moved from South Africa to the UK at age 20 - with £1,200 in savings, no degree, or experience. A friend referred him to join the recruitment industry and the rest was history. After five years, at age of 25, he launched Cognitive and eventually built the company to around £20m.  It was easier said than done though, and like all successful business owners, he also had to go through some difficulties and challenges which can be a foundation for valuable learnings. Jon shared how he almost lost his business in the early years because of cash flow. He offered an honest and realistic perspective on the stress of running a successful business and how it can affect our physical and mental well-being. Jon also did not hesitate to share his key learnings: never risk everything and beware of being complacent in client relationships. Mental Health Awareness, Work-Life Balance, and Building a High Performance Culture As we went along in our conversation, one of the main topics we discussed is being aware of your mental health - why it is important to both personal and professional aspects of your life. I really admired Jon's transparency and courage when he shared how he dealt with depression. For sure, we can learn a lot from his journey.  I had to ask Jon, how is he able to build a high-performance culture while protecting his team from burnout? He shared very insightful approaches on how he handles work-life balance for his employees. The gist of it, in Jon's words, is “bringing your physical and mental health to the top of your priority list.” He shared two practices that you may want to consider if you have a recruitment business: Providing extra holidays: Every 2nd Friday in Cognitive is a free holiday which translates to 25 extra long weekends on top of the usual holiday entitlement. Being a qualitative rather than a quantitative leader. Hear how these approaches actually resulted in a massive increase in their productivity. Bringing the Best Out of Your Team Another interesting thought that Jon mentioned is uncovering your team's motivation and bringing the best out of them. It is no question that if we know our team's motivations, we can help them to achieve their goals. So what is Jon's approach to knowing his team's motivation? Jon said leaders must “show that your intention is to genuinely help them. Tony’s Podcast [1:06] Tony felt like everything comes from this place of trying to connect with what lights people up and inspiration is the word he felt like using to connect with that [1:18] The podcast, Virtual Campfire, came from this idea of wanting people to come together, sharing honest, really authentic stories about transformation along their path. Tony originally had this idea as people coming together, not a podcast; it would be something where people in a room are sharing around a theoretical campfire, warm, inviting stories shared in person. Journey of Transformation [2:50] Tony loved creating rooms that were filled with emotions or feelings that people could experience. He was creative as a child, but along his journey, he started being told by adults that he needed to do something that was more in line with how to make of living, and make a living through art was hard. [3:48] Along his journey, he realized that he wasn’t doing his soul’s purpose. Despite many great achievements, he felt that something was missing. Creative Outlet [5:25] Tony was an artist who loved to draw and paint. His crafts were mostly about environments and the worlds. Being artistic, Tony saw this as an ability to see things differently and continuing to enhance this ability. [6:20] He applied his talent in art to help people to see themselves differently and to be able to craft messages that connect with people in a way that says I can see the world differently for you. Living the Best Out of Life [9:21] Life is a piece of art, and you want to make it a masterpiece. [10:17] Tony wanted to look at his problem differently. Thus, he had a convergence of ideas where people can have different perspectives even if only having one body. Mindset [13:02] When Tony started thinking negatively, that thought pattern starts to diminish your ability to create what you want. [13:25] What he always does when in this situation, he often takes it as a coaching question. He finds the reason why he should keep moving forward. [17:55] Tony emphasizes the need to surround yourself with the right environment to nurture. Environment pertains to the people that surround you. You want to make sure you’re in an environment that nurtures you and does not starve you. Advices [19:40] Tony was often asked for advice by people who wanted to enhance their work and leadership skills but were unsure what they desired. [20:15] His goal was to find out the underlying desire as to what drives people. This concludes with them having a different perspective as to where they are headed. Tony finds happiness when people start shifting into a new direction where your goal becomes more real. Healing [23:08] When Tony started his podcast, he discovered what's it like to dwell on people's stories and realize that one of the things he needed most was to deal with his own story and own his story. [23:42] Your past could sometimes hold you back from being that full person you could be. My guest this week has been called a world authority on remote teams.  She is an expert in Virtual and Hybrid Leadership and is the author of the best-selling book ‘Virtual Leadership: Practical Strategies for Getting the Best Out of Virtual Work and Virtual Teams’.  Her experience of virtual and hybrid teams began when 9/11 forced her to run a major programme virtually. More recently she set up her consultancy, Making Projects Work supporting leaders grappling with the challenges of our virtual and hybrid world, to enhance collaboration across dispersed teams. My guest this week literally wrote the book on virtual, please welcome Doctor Penny Pullan.  Bio Dr Penny Pullan is a thought leader in the field of virtual leadership, specialising in complex change projects involving virtual teams. She is a director of Making Projects Work. She works with people in multinational organisations who are grappling with tricky projects: uncertain, with ambiguous requirements, stakeholders who need to be engaged and virtual teams dispersed around the world. LA-based, super funky pop artist Dree Mon, who has been described as "the sardonic love child of David Bowie and Wonder Woman from the valley,"  was thrust into singing and songwriting when a car accident cut short her dancing career. The rest is history. Her 2017 debut "Rebel Soul." will be in the upcoming Netflix film  “High Strung: Free Dance”. She followed that with a brace of songs s featured on TV shows (“Parenthood” and “White Collar”), movies (“No Service”, “Wingman Inc!”, and “Love of War”), and web series (“Liv Out Loud”. Along with media credits have come  awards like the Indie Music Channel Best Adult Contemporary Song, RAWard Producer Choice Award, a nomination from the LA Indie Critic Awards for (Best Music Video, and a Temecula Valley Music Award for Best Out of Town Talent - Pop. And she does all this while performing and recording a new single - “No Chill”, and an EP. Texas-based Jackie Venson blows the roof off every venue she plays in, whether it is in the USA or on a world Tour.  Trained in classical piano, Venson has multi-instrumental chops plus a voice that can drip with emotion or belt with blues.  Venson picked up the guitar shortly after graduating from the famed Berklee College of Musi, made the giant leap from classical music to raw and gritty blues and never looked back.  Enthralled with music since the age of 8, this young singer/songwriter/musician has a vibrant musical soul and  precise technical control of her instruments. She blends and bends Blues, Rock, R&B, and Soul with her introspective lyrics into music that led to a Jackie Venson Day in Austin. She is on a coast to coast tour,  promoting her new Transcends EP.

Before coming to Dynegy in 2011, Flexon was CEO of Foster Wheeler, a global engineering and construction firm; and CFO and COO of independent power producer NRG. He has also held key finance and accounting positions with Hercules, a specialty chemical manufacturer, and Atlantic Richfield Company (ARCO), an oil and gas extraction company. A certified public accountant, Flexon earned a BS in accounting from Villanova. He serves on the Board of Neighborhood Centers, the largest not-for-profit in Texas. Your host Thomas B.
