If you're anything like me, you came into the financial service industry for a darn good reason. For me, it was to help people, get financially savvy, and have freedom and flexibility. I chose to become a financial advisor. I didn't realize I had to also be a salesperson, entrepreneur, social media guru, email corresponder, operations manager, or therapist (just to name a few). My guess is, you also have gotten stuck wearing too many hats and have found yourself way too busy. Having to do all this online marketing, where you're constantly checking social media, or sending messages leaves little time left in the day. All of these things can bog you down and distract you from what originally drove you to become an advisor in the first place. You can get your time back by relinquishing a bit of control. Today, I'm interviewing my good friend, past client Molly Rose Speed. She is someone who knows everything you could hope to know being a VA; hiring a VA. She actually does many different things in her business. She has the ability to teach you if you want to become a VA. She can take you down the path of not just getting started but also having clients in like less than a month. She talks about that. Amazing! She also talks about what we want to be thinking about when we hire a VA as a business owner. What should you know when you hire a VA? If it's not working out, how do you shift and pivot? What can you do to prepare yourself to make sure that the VA that you have is totally showing up in the way you most need help. I love Molly Rose Speed. I'm so excited for you to dive into this conversation and take lots away. Enjoy. Molly shares with us her insights: And then, I'm also going to trust your gut. That's super important when you're hiring at all times and also have have that trial period with them. Get to know them. Give them, if you're working on like a major launch probably don't give them something really heavy like that. Start small and get to know them. And then, build that trust and make sure that their execution is going well. And lastly, regarding follow through, I think communication is key in any relationship. But especially, when you're working virtually in this assistant business owner role. So, by having those Monday check-ins where you're both on the same page… And it's amazing the different types of people that want those different types of interaction. So, we asked all those questions. So as a business owner, it's super important to be clear before you hire. You know what, not only what skillsets do they need to have and what tasks are you going to ask of them on a regular basis, and what software do they need to know. But really think about the type of person that you want, as what I call a partner in your business that's going to come in and love your business, just as you do. Hopefully, if you place the right person there. First of all, it is, by far, in my opinion, the most flexible job on the planet where you can set your own rate. You can work what hours you want. Unless you get a client that needs you from eight to five or you have to be on these certain calls, you know, you work that out. But it's so great, you know stay at home moms love this. Military spouses. I do have a lot of side hustlers so you can literally plug in from six to ten in the morning. Do your thing from ten to two. And then, pick the kids up and have your night or work after dinner. I mean it's so flexible. You can do project work too, if you're just trying to fill in the gaps, eventually, once you kind of learn things. So, that is extremely doable if you're trying to build your own business and want to have some income coming in, on the side… ...Yeah and just to put this into my own personal perspective, you know I shared my story. I started I didn't know and so I left. I mean, you know this personally, I left hundred thousands of dollars on the table by not knowing my worth; by not knowing how to charge right; by not having the right contracts in place; not offering the services, I actually really wanted to offer. I did a lot of work, I didn't want to do because I just took what I could. So, there was a lot of pain in growth going at the beginning. And if I had had something like this and that's why I created it, it would just have been all ready to go. Here we go! I'm a professional certified virtual assistant. And here's my one sheet; and here's how you can hire me; and here's my contract. Just all done in a matter of weeks, and would have saved years of time, stress and wondering and money, money... She woke up one day and realized that there was more to life than just moving up the corporate ladder. Her husband was being deployed at a rapid speed. And when he was home, she was working and they hardly could see each other. So, she quit. Her husband came home to find out she did not have a job and said, “OK, you've got 4 months to figure this out.” She started doing freelance work and had success. It evolved into more clients and success in the personal development space. She was creating the life she wanted and other military spouses kept asking her how she did it. She saw an opportunity to help other military spouses do what she was doing in the virtual assistant space. Virtual Assistant Management was born. How did being a military spouse help prepare you for entrepreneurship? You're given this huge responsibility of running the ship when your spouse is gone. The house, the family, the finances, all the little things that couples would do, but on your own. There is a level independence that being a military spouse teaches you which helps to transfer to entrepreneurship . It also teaches you to be resilient and adaptable. What there a catalyst that spurred you to quit? And what is your advice for someone who is in the same place you were and wants to make the leap to entrepreneurship? She went to a conference for high-potential young professionals. The term entrepreneur, the ability to use your skills and talents to create and sell services was introduced to her. Learning this gave her the lightbulb moment that there was another way. She was getting completely drained every day in the corporate world and was in tears a lot of days. She had to trust in herself and created a plan and took action on it. She had the choice and the power – it just needed her to take action. She did. Talk about having a plan and taking action. How do you advise people in this area? First, you must figure out what you actually want. Define what you want your work to be. For example, Molly defined hers as a position that she can do virtually, on her own time, that pays her at least 75% of what she was making in the corporate space. When you envision what you want, the universe will open it up to you. But it takes an action plan. You should know what you are going to do every day. You should reach to others and let them know what you are doing. Your Power 100 list – the most influential people and those close to you that should know as they may be able to help you. “By doing nothing, you are not going to get anywhere.” Other lessons that you feel are most important from your journey? Being present in the interactions with people you are with every day. How you spend your day is how you spend your day – and it is your choice how to spend it. It is amazing how fast you can build a network. Pay attention to the people that show up and the opportunities – they can come out of nowhere and are so important. Be open to them. Talk to us about utilizing virtual assistants, the dos and don'ts, etc. Entrepreneurs have a passion for the solution they are providing, but as they grow, they find that they wear a lot of hats and have created a number of jobs for themselves. There is a big difference between running a company and creating a job for yourself. Entrepreneurs need a plan to outsource from the beginning. When it comes to hiring a virtual assistant, it should be the first person an entrepreneur hires as they can where several hats and take a number of things off the entrepreneur's plate. They give you leverage at a lower cost. If you were coaching someone on how to hire their first VA, what would you have them do? First, recognizing all the things that are on your plate and then start cherry picking all of the things you want to offload. This serves as your initial job description. Start with 5 hours a week. Each week should have a weekly meeting with the VA and an action plan with roles and responsibility. You can use a project management tool like Monday to help. Communication throughout the week is important. VAs where a lot of hats and have a number of ways to communicate – pick the medium that works best for you. Make them part of the team, share your goals and how they can make a bigger impact. By knowing the bigger picture, VAs can find opportunities to make things even better. Clarity is very important for everyone in the process to maximize productivity and success. Tell us about hiring an outsourced, COO… This is the goal of a tenured VA in their career. They are the right-hand person for a business owner. They take your vision and run with the strategy, the how, and run and delegate a team to help execute the vision. A level below that is an OBM – outsourced business manager. This can be done at a fractional level, and you don't need a 40 hour/week employee. They can execute their duties in 10-20 hours per week. What are the major duties Outsourced COOs do and how can they do it in less than 40 hours per week? Technology and automation is a big part of things. Outsourced COOs are very good at building systems. They are good at taking projects and mapping everything out, hiring the needed contractors to help to do it. They can do payroll and book-keeping and interface with others in the business and even clients. They are the gate-keeper for the entrepreneur. Costs for COOs range from retainers of $5000 to paying a commission or a mix of both. Talk about automation and its importance… If you are doing any task that is repetitive, you need to automate it and automate it all the way down to things like email templates. Online schedulers are very important to maximize productivity. Your sales funnels, how you sell, and after-sales engagement, etc. should be automated. Every area of a business, if broken down, can have a lot of it automated. Other best practices to free time and be productive? Take some time and look at your calendar for the last couple weeks. How did you spend your time? Did you enjoy it? How many things would have made sense to avoid or eliminate? Pay attention to what you are saying “yes” to and decide if you should be saying “yes” to these things. Working in sprints of say 90 mins at a time and then having a little break is good to help. You can also work in 45-minute sprints with a short break to maximize productivity. You must be intentionally with your scheduling and plans. You must also create days off. Automation is very important to help make this a reality. Any other advice for managing and hiring VAs? There is a big difference between overseas and local VAs. It takes more work for overseas, but there are great people. For overseas, you must be very specific and be willing to work across the different time zones. In fact, local VAs can even help hire and manage overseas VAs. There is a place both types in a business. Best Quote: By doing nothing, you are not going to get anywhere. Today's guest is Molly Rose Speed, founder of Virtual Assistant Management, which provides trusted virtual assistant (VA) solutions and flawless tech execution for busy entrepreneurs. Molly Rose is the go-to professional for some of the most successful entrepreneurs in the speaker/author and content creator industry. She is also an awarded military spouse and solo world traveler who believes in creating a career and a life that allows you to do more of what you love. Molly's company trains and places virtual assistants, the majority of whom are military spouses. It's time to consider hiring a VA when you are sacrificing income because you're spending time on lower-billable or unpaid work such as administrative tasks. It's also important to spend time working ON your business (building and improving your business), not just IN your business (client work). Also, keep note of your energy level. Are you exhausted trying to do everything yourself? Are you dreading each work day—on a business you created for yourself and should love!? There are a wide variety of other freelancers who might call themselves virtual assistants; they might offer high-level skills such as web design, copy writing or course creation. However, general virtual assistants are akin to executive assistants in the corporate world. VAs might help with scheduling, booking, answering phone calls and emails, managing a blog, creating social media. To find a VA, ask your network and share on social media, being specific about what type of work you need help with. A VA agency can also pair you up with someone. Before you look for a VA, be very clear about what you want the person to do but also think about whether time zone matters and the personality types that might work best for you. Do you want a leader in your business or someone more behind the scenes? Ask potential VAs for references. You may also want to consider giving them a paid test in the area you need help with—such as asking them to create five social media posts or draft an email. One misconception is that you have to hire a VA for 20 hours or so each week. But VAs—like you as a freelancer—often have multiple clients and aren't available for that many hours. Instead, you can negotiate hours with a VA. Molly recommends hiring them for at least 5 hours a week, or 20 hours a month, and creating a retainer agreement. You can also hire virtual assistants for one-time projects or at a specific time when you need extra help. Molly always recommends creating a contract with a VA and paying the VA's retainer at the end of the month. That way, if they go over their hours (which you have both agreed to that month), you have the flexibility to pay them more at the end of the month based upon an already agreed-upon rate. Be sure to also have a privacy agreement as part of your contract and a separate non-disclosure agreement to help secure client information, as well as your passwords, banking info, etc. What about freelancers who say they don't want to give up the control or take the time to hire a VA? Molly believes that person won't hire a VA until they're fully ready, but she tells them: Teaching a VA might take you a “painful hour,” but then it's going to save you, for example, five hours a month. She also recommends shooting a Loom.com video to show a VA how to do something and then let them “run with it.” Make sure you establish good communication with your VA from the beginning. Molly recommends a Monday check-in and setting up checks and balances. Make sure they have access to the tools they need, along with passwords, before they start. It's also important to establish and agree upon the style of communication between the two of you. Ask your VA for a list of their “favorites” so you can send them appropriate, thoughtful gifts.
