It's summertime… school will be back in session before we know it and the routine will be upon us! So what questions do we need to ask our business BEFORE fall hits? Let's dive in… I've sat in with clients over the last month and summer is always a weird time. It seems like there is a ton of work, but payments are slow coming in, employees lack motivation or are just absent, and we begin to see the sprint towards the holiday season quickly approaching. So what questions do we need to ask today to prevent chaos down the road? Well, I may not hit all of them today, but I'll touch on 3 important ones to ask and engage your team with. Where are we in relation to our written down Vision Story? Don't have a written Vision Story? Well, start there. Touch on the life you want for your family and the things you want in relation to freedom from work. Talk through your business financials, the products and services you need to offer to hit those financials. Walk through the team size and the culture. All of that. And write it down so you can revisit it regularly and stay on track. Already have it written down and documented? Perfect! Now pull it off the shelf and dust it off. Or open up that google drive and open it up. And read through it bullet point by bullet point. Color code it… red/yellow or green. Green means it's done! Accomplished, check it off the list. Yellow… it's in progress. Red, not started yet. Having a visible representation on the progress is so much better than just a simple reminder. If it's all red, better schedule some time to get to work! Things changed over the last 6 months? That's fine. Adjust, tweak it. It's your vision. The thing we're hoping for is when it's all said and done and we arrive after accomplishing it, let's be excited and grateful that this is what we wrote down. Not upset because we didn't place the bullseye exactly where it needed to be. So, step one, pull out that Vision Story and find out where you are! What are we consistently doing that we need to revisit? This was a question we asked every year in the Young Life world. Sometimes you get stuck in patterns and habits that you never intended to get stuck in. So, look at your team meetings, your production meetings, and any other areas you meet with the team regularly. Are they accomplishing what you want them to accomplish? If not, why not? Don't stop there, pull out your dashboards you use to track your cash and finances. Are your percentages right? Do you know your numbers? If not, what else do you need to track? Or do you need to look at them more frequently? Do you need to get better at job costing or forecasting? What help can you pull from your numbers? Even look at things like your culture calendar? Is it producing the culture your hope for? What do you need to add or take away? This is a great time to start some new habits or engage the team to see what's working! Ok, now you've revisited your vision, you've looked at what you're doing consistently and audited that… What do we need to start now that will make life better at the end of the year? Think about this for a second… most businesses wait for the opportunity to arise instead of doing the work on the front end. They end up missing out on the full effect, simply because they weren't prepared and ready to take advantage. Maybe it's making a hire by the end of the year. Great! Start your hiring process now. Interview multiple candidates. Update the job role. Put the performance metrics together. Add processes to support the role! Maybe it's knowing your numbers for next year. Great! Start forecasting and job costing now so you have 5-6 months of data to pull from for your budget. Maybe it's adding a new sales role or productions role. Great! Add the processes needed to train that role now. That way when you hire or split job roles up, the support is there for them to succeed. Maybe it's adding another bank account to your business and starting to file away some cash for the next truck in the fleet or maybe even the next hire. That way you have the cash on hand and don't have to pull on your line of credit or finance anything and can simply take advantage when the time is right. Thinking through all of this now gets you ahead and allows you to take full advantage of the opportunity. Don't wait. Don't let the fall sneak up on you. The next few weeks will go by quickly! You can keep your head down and push through them, or you can take one question a week to think through and prepare for the end of 2023. It's going to be a great finish to the year… but prepare to completely maximize it. Look over your vision, think through what habits you do consistently, and begin doing now what will make the end of the year better. Hope this is helpful for you! Have a great week
— The simplicity of silence within natural surroundings quiets the mind while intuitive, and spiritual energy is refined. Valeria interviews Kent Tompkins — He is the author of “Finding the Balance...The Vision Story that led to A retrospective of images and stories from 1977-2022.” As a kid, Kent hung out extensively in nature in rural western Colorado. His family was consistently supportive of one another, encouraging adventure, diversity and the development of their own unique perceptions and self-sufficiency. He was also gifted with athleticism that paid his way through college. Currently cycling, ecstatic dance, yoga, core work, nutrition and integrative healing friends comprise his wellness lifestyle. Kent grew up around photographers and healers and continues hunting down images, video footage and wisdom related to what creates a self-healing body and mind and related ponderings. Ansel Adams and other master photographers have poured knowledge and wisdom into him over the years as he continues his documentary photo work. After finding his way to the Dine' (aka: Navajo) reservation in 1978, he stayed there until 1991. While there, he photographed sacred sites/ceremonies by invitation, was learning and collaborating with elders, artists, healers and putting cameras in indigenous kids' hands. This collaboration continues today through workshop facilitation and documentary work. His rural roots and experiences within nature aligned with their teachings. His knowledge of physics (the various dimensions and teaching navigation and ways of healing through them), integrative healing, art, and the importance of connecting with one's deep sense of self, continues dove-tailing with his integrative therapy knowledge and expertise in an integrative therapy and wilderness-based practice. Kent works with individuals, couples and families. He loves putting cameras in kids' hands to better understand their world view as revealed up and down alleys and around a campfire. The simplicity of silence within natural surroundings quiets his mind while his intuitive, and spiritual energy are topics for workshops and mentoring of healers whose “superpowers” are woven into their budding wisdom. Every year, Dustin takes time away to build his vision story for the year. He just got done with his and has some things to share.
Entrepreneurs are Visionaries[10:50]Trevor believes that often, entrepreneurs are the visionaries or quickstarts—once they go into operation mode, they get bored. He doesn't want that to happen to his company, and thus, he ensures to innovate to make the business exciting for him again.[11:22]Trevor shares a great story about his client scaling his business from zero to millions.Delegating Duties[13:00]When you earn millions, Trevor explained that you need to have a delegating strategy on things you don't want to be actively doing. He further explained that things get harder on this part where, without someone to delegate the task, and you do it hands-on, you get distracted and burn out.Entrepreneur Freedom Formula[16:04]Trevor explained the entrepreneur freedom formula and how it is the core model of his company. The entrepreneur freedom formula centers around building a business of freedom and impact. He argued that being a lifestyle business is not bad for a period of time, and it's all about what you have in the plan after it. That's where the entrepreneur freedom formula kicks in.[18:17]Hustling and grinding is not long-term business strategy. Trevor explained that people should always remember it because “gears grinding for a period of time whittle and break down.” He further elaborated that even if you start earning good money and you enjoy them, it's still incomplete without the true purpose of why you are doing it in the first place.Vision Story[24:37]Trevor shared his Vision Story and why it matters. His vision story highlighted the importance of having to look so far ahead. Looking 20 years ahead is excellent for him to answer questions like, “What is my role? Am I still in business? What am I doing at that point?”[31:14]Trevor explains that entrepreneurs frequently run away from the businesses they grew. Either because they don't like it, they hit the income ceiling, or they believe they are incapable of achieving something big. However, when you obtain consistent profit, you start running towards something new.[32:14]The bigger your goals, the longer the runway that vision needs to be. You lose the runway when you start losing that motivation and energy to move forward. That's where the entrepreneur freedom formula comes in. What do you need to delegate to buy back your time to get more energy?[33:45]Figure out what gives you that purpose and build a consistently profitable business based on a good marketing strategy. Build that team, buy back your time, and start embedding the purpose of your business. Through it, you'll lengthen the runway every three to five years.Conclusion[36:40]Trevor explained the benefits of joining a mastermind. If you are comparing your 2022 to 2020 and 2021 you may want to pause. Standing here at the early sunset hours of 2022 we are feeling a very real metaphor. It goes like this. During 2020 and 2021 many of our businesses were barreling down the business highway at 90 mph winding hot at 10,000 RPMs. Today, it already feels like a massive slowdown, and it has been. Let's not lose perspective, though… instead of going from 90 mph to 0…we are now riding down the highway at a more sustainable, more comfortable pace of 70 mph, and the good news is that we are only running at 5,000 RPMs. In other words, it is taking far less effort to go just a little bit slower and start to get some breathing room. The problem is that our human minds have grown accustomed to the speed, breathlessness, chaos, and cash flow of the past two years and we don't know how to mentally or emotionally throttle our expectations, let alone our spending habits. New norms have emerged over the past two years; pricing volatility, material, and logistics inconsistencies, marketing and sales simplicities, and probably the most noticeable internally is that your employees want more money for the same roles and while demanding more flexibility and meaning. Employees want their business life to fuel their personal lives, and not the other way around. Historically, business owners have tried to solve headaches by shooting one particular shiny bullet…sales, sales, sales. If we could just get more work then we would have more cash to pay higher fees, higher premiums, higher wages, higher demands, and higher expectations. That is an infinite and empty treadmill leading to the same destination over and over. I am going to walk you through the four steps you need to take to navigate your business in 2023 in a powerful way. The first step in building your business plan for 2023 is making time to fill out your Vision Story. In 2023, where vision is not written down, people will indeed scatter, and that scattering of people will further scatter your mind and thoughts into a web of frustration. Instead, follow the ancient Jewish wisdom that says, “write the vision down so that those who read it may run.” Vision is clarifying and vision is separating. When you cast vision you know who is bought in and who is not. Some will run towards your vision and some away from your vision. You will be tempted to scoot on past writing your vision down and instead make up some silly excuse in your head that either, “I don't need this” or “oh yeah, we've got something like that”. We've made crafting your vision simple. Seven categories to begin working through, and you will likely need to make about an hour or so of time for this powerful and important exercise. Notice I said the word exercise… it's work and it's healthy. Term/Time Family/Freedom Financial Product/Service Team Client Culture The second necessary tool in your 2023 business planning toolkit is the sobering Delegation Roadmap. Andrew Carnegie said, "No person will make a great business who wants to do it all himself or get all the credit." John Maxwell said, “If you want to do a few small things right, do them yourself. If you want to do great things and make a big impact, learn to delegate.” Discovering delegation will make time for what matters most in three ways: It Empowers others to put out the fires It transfers your authority to them It multiplies your effort The moment that you stop delegating, or choose to not delegate and empower is the moment that you have chosen to have a job instead of owning a business. The third necessary tool in your 2023 business planning toolkit is the non-negotiable Weekly Schedule. You feel busy but not productive because you have little to no boundaries. I recently heard Lance Golinghorst articulate that we all have access to three major scarce resources: time, energy, and attention. Attention is indivisible. It is well-researched that multitasking doesn't work. As I am writing and reading this, I should not be brushing my teeth or checking my bank balance. Energy is renewable (I can generate more energy), and transferable (I can give you energy and you can give me energy). The real wake-up call is in regard to our time. Time is non-renewable (we cannot make more of it), and it is not transferable (you cannot give yours to me). You go into each week with a defined, finite allotment of time. Either you put boundaries throughout your day roping off all of the tasks and responsibilities, or we will do it for you. If you do it, it allows you to maximize your scarce resources of time, energy, and attention. If we do it for you, then we will devour your time, energy, and attention. You can make excuses as to why it won't work in the specific role you are in. We love you, but your role is not a special unicorn or snowflake. Own your role by owning the boundaries for your role and then share those boundaries with us so we can support you. Finally, for a robust 2023 business plan, you will benefit from building and implementing a Culture Calendar. The culture of your business is not happenstance...it is not an accident, and no luck is required. The culture of your business is a DIRECT RESULT of the ingredients that you allow to enter the mash bill. If you allow the ingredients of unpredictability, inconsistency, minimal communication, lack of process, lack of mission, gossip, and no values in decision-making, then the result will be a business that has notes of unpredictability, lack of process, and the like. If, however, you allow only the ingredients of consistent communication, accountability, humor, reinforced process, and clarity in vision, mission, and values, then the result will be a business that has notes of the same. Again, the four tools that will change the game for you and your team in 2023. Hey, y'all! Brent Perry with Business on Purpose. The story goes like this… “The day of the opening, people from all over the world came to Epcot, to Disney World. One of the reporters came up to Roy Disney, the brother of Walt Disney, and said, "It must be bittersweet for you knowing Walt never got to see this.” Roy Disney smiled and responded to the man and said, "You're mistaken. It's clear why you are merely a reporter of other people's visions and not a creator of vision.” He said, "Walt saw this. That's why you're seeing it now.” - words from Roy Disney. You see, Walt Disney had a lasting vision that continued far beyond his passing in 1966. In his bio, he is referred to as an American entrepreneur, animator, writer, voice actor, and film producer. I would add another adjective for Disney, he was a visionary. And the good news… you can be one too. The definition of visionary is simple, “thinking about or planning the future with imagination or wisdom.” As a business owner, you have the opportunity to be the visionary for your company. And in reality, you already are, so how lasting will your vision be? It's no coincidence that one of the first modules we walk through with our clients is crafting a vision story for themselves and their business. As we state in our vision video… “Where there is no vision, people become detached. Where there is no vision, people scatter. Where there is no vision, people die. (This is a little ominous and straightforward, but it drives the point home). We believe the Vision Story is the most crucial course to the future of your business and to liberating you from the chaos of working IN your business.” And we don't just want to help you create a vision for your business in the here and now, we want to build with you a vision that will last. So how do you create a lasting vision for your business? Step 1, incredibly simple… write it down! In an article written by Lacey Stone in Time magazine she states, “You have to work for it. But somehow, even if you don't know how it's going to happen, knowing what you want to happen and writing it down helps it become reality.” Writing out your vision will be a step in making your vision become reality, and thus making it one that lasts. Another step, also incredibly simple… share your vision! Your vision isn't just something that you write out and put in a drawer for nobody to see / have access to. Your vision should be shared, especially with those closest to you. Business partners, key leaders, team leaders, I would go as far to say as all your employees. Bring them into the vision that you are creating, and let them walk with you in that direction. These are just a few steps to get you moving towards a vision that will be lasting. You know that moment when you open the mailbox and you see the letter with your name on it? Not the spam mail, the credit card offer, or the latest internet bill. That feeling you get when you open a letter personally addressed to you, Hannah or Jason. Behind those words are thought, courage, joy, laughter, tears, surprise, or motivation. Words are powerful, especially when they are directed to you. Words matter. The thoughts and intentions behind those words matter. The way those words make you feel or react matter. Think about this. Every major global religion is all based on a holy book. Writing. The door to every major global movement or cause has typically stemmed from a book, a song, a poem, a prepared speech, or manifesto. Writing. One of our favorite phrases is, “if it is not written down it doesn't exist.” So why don't we write more often? We're scared we're not that good at it. Novelist Louis L'Amour said, “Start writing, no matter what. The water does not flow until the faucet is turned on.” One of the most powerful, durable, and recordable ways to share your human thoughts as a leader is to write them out, personally addressed to your team. Of course, you have doubts. Poet Sylvia Path helps us confront our doubt saying, “... By the way, everything in life is writable if you have the outgoing guts to do it... The worst enemy to creativity is self-doubt.” When you write a letter to your company you have immediately created recorded history. When your business is two, or ten, or forty years off into the future, those future team members and leaders will be installed with the founder's or previous owners' principles, ideas, innovations, and foundations. When you do not write a letter to your company, it gets lost to time. We are encouraging you and challenging you to write a letter to each member of your business every year and personally mail it to their home with their name on the top. The first exposure I had to a powerful annual letter is Amazon.com founder Jeff Bezos in his 1997 Amazon Shareholder letter. I used it in my first-ever coaching session with a client as we built out their Vision Story. In his letter, Bezos works through some key elements that we can put into a simple template to help you think through your powerful letter. First, Bezos begins his letter with key milestones that Amazon has achieved throughout the year. It is short and sweet and very powerful coming right out of the gate. No fluff, dive right in. You may say something like… Dear Hannah, We saw ACME, Co. grow beyond our projections by about 5% and YOU were a huge part of that. Our goal is to move beyond where we are at now and for next year become the second largest XYZ company in our county... Next, Bezos then goes on to discuss multiple opportunities that are in front of them. Even if you are staring down the barrel of a recession, opportunity is in front of you. What is it? What could your business do even if you don't know the “how” quite yet? Writing this letter forces you to see opportunity and then take the risk of sharing that opportunity. Use wisdom, use discretion, and be bold. You can do all three together. Third, Bezos begins sharing true stories that are aligned with their unique core values of “long term” and “obsess over customers”. With each of those stories, he is also diligent to layout bullet points of what the impact will be to Amazon from those stories, both the fun parts and the challenging parts. For instance, an impact of “long term” is “When forced to choose between optimizing the appearance of our GAAP accounting and maximizing the present value of future cash flows, we'll take the cash flows.” He's honest and discrete. Bezos shares what he can share, but I'm sure doesn't share everything. Also, remember that Amazon is a publicly-traded company so they will tend to be more open about their financial numbers due to their public transparency. You may wish to not share those. With whatever you write, just ask yourself, “how will this impact particular team members when they read it.” The overall goal is to celebrate, encourage, inspire, motivate, show appropriate vulnerability, and vision-cast through your annual letter. Use your discretion with how much information to share. Next, Bezos shares some key metrics that make sense to the Amazon team. What will make sense to your team? Is it the number of increased contracts signed this year compared to last? Is it the user ratings that have increased this year over last? Your performance rating? Safety metrics? What are those key metrics that matter to your team? This may be a great place to share them. Fifth, Bezos devotes an entire section just to the Amazon team... to celebrating them. He is aspirational, saying things like, “The past year's success is the product of a talented, smart, hard-working group, and I take great pride in being a part of this team.” Bezos is also sober mentioning, “It's not easy to work here... but we're building something important.” Near the end of the letter, Bezos then goes into full-on vision-casting and goal-setting mode. It is a sentence by sentence power punch to the soul of each team member as if to say, “I so value you that I'm going to stretch our horizon, so you will always have a place to RUN by doing your highest and best work.” Where are you headed? What are the broad steps that it will take for you to get there? Remember the words to the Jewish Prophet Habakkuk, “write the vision down so those who read it may run!” Finally, Bezos signs off with a two-sentence summary. This would be a great place to reinforce your mission statement saying something like, “This was a powerful year to (insert mission statement), and I am beyond grateful for you. Thank you for your work, your commitment, and for your devotion to (insert a core value here).”

November in Australia is a busy time. For those lucky enough to be showcasing your students in performances it's go time. Then of course there is planning your timetables and re enrolment strategy, squeezed in between Christmas shopping for the family and remembering school excursion permission slips. But it is also the time to start thinking about your studio beyond the end of the year. It might be one year down the track, or several, but either way there is so much value in taking time out of the day-to-day operations and allowing yourself some time to breathe, and dream and reimagine. Scott touched on it and really hammered it home. Culture is NOT an Accident. It's fought for, cultivated, intentional, curated, and tangible. About a year ago, we were looking to expand our coaching staff and I stuck my neck out for a buddy. He began the interview process, which is lengthy, sat in on some coaching calls and team meetings, went through our Vision Story and I'll never forget when he called me and said, “Y'alls culture is ridiculous. I can literally feel it when I'm on the phone with anyone at BoP.” Now the point of that is not to brag on us. We do have a great team, but it's to say that culture should be felt by all who come in contact with you. It should be what you hear when you're standing in line at a restaurant and overhear someone mention your business. It's that feeling all your employees have when they step inside your building. And it's the feeling left for your clients after they work with you. Now, we've spoken about what Culture is a ton, but I want to clear up, before this next bit, what Culture is NOT. Culture is NOT: 100% 5-star reviews That's external. There are too many miserable people out there who go out of their way to nitpick every little thing and have nothing better to do with their days than tell the world about only getting two pumps of peppermint in their coffee instead of the 3 they ordered. You can't measure culture solely off of what reviews are. Culture is NOT: More vacation days Yes, that's a part of it. Right, we rest AFTER we're exhausted. We take turns running and running and running until we hit empty and then foolishly try to figure out a way to get back to a full tank. In reality, we run from ½ a tank to Empty all day instead of being proactive and RUnning between full and ½ a tank. Culture is proactive! Culture is NOT: A finished product. It's not an arrival. There's no app that you can type in the destination and arrive. No, it's fluid. It's constantly shifting. As soon as a new project starts, you know what, you have to fight to protect it. As soon as a new client shows up, you have to lean on it. But the moment you think you have arrived, you're one step away from the culture you worked so hard to build crumbling and falling apart. So today... we're going to answer some questions internally. I'm going to ask you all to be honest. If you have a great culture? YES!!! Awesome, what are the little tweaks to make it better. If you have a crappy culture? Be honest. Forget people's birthdays? Work too many hours? Burn out your team? Are y'all angry at each other? Do you shout back and forth? Do you do the least amount of work possible? Do people sulk around when asked to help? I don't know, but it starts with being honest. So let's have an open conversation. Before we dive into questions for you I want to highlight something we've built that I'd like for us all to build before the end of the year. We call it our Culture Calendar. EXPLAIN: We've realized that without writing it down, planning it out, and being highly intentional, our culture fails. -Team Meetings -Retreats -Birthdays -Onboarding/continued learning calls -Vision days quarterly EVERYTHING WE FEEL WE NEED TO DO TO BUILD THE CULTURE WE WANT So what needs to go on your culture calendar. I'm going to go quickly through these questions. There's no way to digest all of these questions in the 10 min we have, so write them down and maybe use your team meetings to ask one question a week for 6 weeks. Tackle them together and build the culture you want to be a part of. I'll give you about 2 minutes to chat amongst your team, but come back to these questions, as we have, and figure out how to implement in your business! 1. What is our culture today? 2. How would our last 5 clients describe working with us?? 3. What do we do year-round to ensure we're building a positive culture that people want to be a part of? a. Again, look back at our content calendar… b. Team Meetings, Retreats, Onboarding meetings, trainings, Production meetings, etc... 4. What else could we do? 5. Is there anything pulling us away or distracting us from the culture we want? 6. Is there another business culture out there we would like to be more like, what about it are we drawn to, who do we need to ask about it? These questions matter. They help build your culture into something you can be proud of. So take time with your team outside this meeting to dive in. I think you'll be glad a year from now when people are sticking around a long time and feel valued in being a part of your team.
