We were in Dallas last week and had a number of people come up to us after our sessions, workshops, or keynotes asking a variety of questions. A lot of those questions were around employees—how to find them, recruit them, hire them, and retain them. One of the biggest subsets of questions we heard was: do we hire for experience or do we hire for potential? In other words, do we hire somebody who's expensive, has been in the business a long time, and theoretically knows what they're doing? Or do we hire someone who's a little green behind the ears—maybe not as heavy on the investment side, but who will require a lot of internal training? It's a great question, and one I want to tackle today. This is Scott Beebe with Business on Purpose. I'm super excited to be able to help liberate you from chaos and help you make time for the things that matter most. Hang tight until the end—I'll give you a couple of resources I think will be really helpful for you. When you hire someone for your business, you have to understand that you're essentially entering into a relationship that's somewhat like a marriage. There's a long-term aspect to it. It's not actually marriage, but you get what I'm saying. That underscores the importance of approaching hiring with clarity—but it doesn't stop there. The onboarding process is equally crucial for setting the right tone and expectations when bringing on a new person. To ensure a smooth transition for new team members, I recommend implementing a documented, checklist-based onboarding system. This system should be detailed and structured—breaking down the first four weeks (or even eight to twelve weeks) into specific time blocks. For example, you might have a plan for Week 1, Day 1, Hour 1, followed by Week 1, Day 1, Hour 2, and so on. Now lest you think this is silly—we actually have a new team member starting tomorrow. At the time of this recording, they'll be coming in at 7:30 AM, and we've got their entire day lined out—not just tomorrow, but the next four weeks. We've extended that level of detail so we can give them great clarity from day one. Regardless of whether you're hiring for experience or for potential, if you have that kind of meticulous plan, it communicates a couple of things up front. First, it shows that your business has established procedures and expectations, and that you expect them to follow them—because you do. Second, it demonstrates that your organization values transparency over chaos and provides a structured environment for success. And finally, it sets the expectation that once onboarded, your new team member should maintain that level of precision and organization in their own work—especially when dealing with others in the business. When it comes to talent acquisition, you have two main options. Let's go back to that idea. You can pursue top-tier, experienced professionals, but be prepared for the associated cost, responsibilities, and investment. Hiring world-class talent often means you're buying the whole field—in other words, you're investing in the entire skill set and experience, which comes with a premium price tag, and sometimes, premium drama and the need for higher-level management. Alternatively, you can recruit individuals who may not have extensive experience but show a lot of potential—or have the right character. This can be effective if you've built a business with clear processes and systems. In that scenario, you're relying on your well-structured culture to shape and develop these hires into top-performing team members over time. Both strategies have their merits. The choice depends on your business's specific needs, your resources, your long-term goals, and your willingness as a leader. But whichever path you choose, remember that clarity in your procedures and expectations is key to successfully integrating new talent and fostering their growth within the organization. Now, just a little caveat—lest you think that if you're not highly structured but you bring in someone with experience, it'll all work out—remember this: it's still a lack of clarity that you're bringing them into. So don't expect their long-term experience to compensate for internal challenges. You've got to go back and invest in the purpose, people, process, and profit. One Simple Strategy for Training Your Team

When you think about it, a military command and a sports team—what do those two things have in common when they're not either in a battle or playing a game? At the time of this recording, we're almost at the end of March Madness and these teams have been in training, training, training. Right? So military command—if they're not fighting a battle, they're training. If a sports team is not playing a game, they're training, they're preparing. And yet in business, when's the last time you actually proactively trained? I think it's why it leads us to have a strategy of throwing everybody to the wolves. I mentioned that in the last video, the last podcast that we did—we have this "throw them to the wolves" mentality. So what happens when your employees stop fighting wolves and start instead being trained? Hey, it's Scott Beebe with Business On Purpose. See, throwing employees into a new job without proper guidance means you're just setting them up for disaster. Not only does it waste their time and yours, but it also squanders the resources that your business has. When employees are left to fend for themselves—or fight the wolves on their own—they struggle to understand the role, the business culture, the necessary process. As a result, they often have very little time to actually do their job. It reminds me of a conversation I had with some dear friends of ours, Rob and Jessie Shrieve. They own Coastal Shores, a landscape business with both maintenance and construction divisions. We met for lunch—it was probably around 2016 or 2017—to discuss their company's challenges at the point. Coastal Shores employed two types of crews: maintenance crews and construction/enhancement crews. The maintenance crews primarily consisted of laborers earning around $17–21 an hour. Many of these workers had limited education, with some actually unable to read or write. The turnover rate for these positions was staggering—a little bit like a fast-food joint—often reaching 30 to 50% annually. Not quite fast food, but still pretty painful and very expensive. During our lunch, Rob asked me an incredibly pointed question. He said, “Scott, I understand implementing these strategies for our office team, but do we need to do all this stuff for our labor team as well? What you're suggesting in terms of creating clarity and training is expensive.” That was sort of his concern. My response was intentionally provocative: “Hey Rob, you will train them to the level that you value them. So you need to decide if you value your laborers as much as you value your office staff.” My words were admittedly a little harsh, but I wanted to challenge Rob's perspective and remind him that all employees—regardless of their role—deserve respect and investment. It resonated with Rob and Jessie, who both have a genuine love for people. They took the message to heart and began implementing changes in the business. A couple of years later, they introduced what they called SALT Training. This was a program that alternated between technical skills and personal development. For example, one week might focus on irrigation setup, chemical application, or equipment maintenance. The fourth week, though, was dedicated to what they called “Life 101.” These were lessons designed to help employees grow both personally and professionally. The intentional approach to training demonstrated Coastal Shores' commitment to valuing not just a certain type of employee, but all employees. By investing in both technical skills and personal development, they showed their workers they were more than just laborers—as many other companies saw them. They were valued members of the company. They were frontline members—the first point of contact with many customers. And they had amazing growth potential. So the Shrieves' experience highlights an important lesson for all of us as business owners: When you invest in your employees at all levels, you create a more engaged, loyal, and productive workforce. This not only benefits the individuals, but also contributes to the overall success and growth of the business. How To Keep Employees From Being Lazy or Freeloading

So many business owners get frustrated because they feel like many times employees are freeloading or they're just lazy throughout the day. And the more we talk about this, the more we realize that many people think it has to do with the generations. Does it? I'm not sure. Hey, it's Scott Beebe with Business On Purpose and I'm super excited to be able to talk to you about this because we were just in Providence, Rhode Island last week at the JLC Live doing a couple of talks and workshops there. One of the questions we got was about this issue with employees. We simply responded: is it your employees or is it you? You might think that millennials are lazy trophy collectors or Gen Zers are phone-addicted and directionless, but I think it might be a little different. And there's another question we've got to ask about that. So here's the question we need to ask: how do you capture their attention? It's less about asking, "Are they lazy?" and more about asking, "Why are they lazy?" and "How do you capture their attention?" In a modern world, attention is one of the most valuable currencies we have. Time and attention are irrevocable resources—once spent, you cannot get them back. If you want to vie for the attention of any generation, not just the younger ones that we often blame, but even the older ones like me and above, there's one key element you need to focus on. Here's your silver bullet. You ready? You probably need to write this down. It's one word, starts with a C: Clarity. Employees crave clarity more than anything else—more than money, perks, and benefits. But many organizations make the mistake of waiting to provide clarity until after new hires have started. The approach is backwards. Clarity should be present from the very beginning, even before day one. Your hiring process is a preview of what potential employees can expect if they come to work with you. If it's chaotic or non-existent, then guess what they're going to assume? They're going to assume their experience is going to be chaotic and non-existent too. The same goes for your onboarding process. Many companies either do not have a structured onboarding program or, if they do, it's disorganized. The lack of clarity can lead new employees to start looking for their next job on their very first day. Now, of course, they're not going to leave on day one, but they'll start looking. Some organizations and businesses pride themselves on a "throw them to the wolves" approach to new hires, then wonder why nobody wants to work anymore. But that's not the real issue. Young adults do want to work—it's part of human nature. The problem is that they don't want to work in chaos. Back 20, 30, 40, 50 years ago, you really didn't have many options. You just had to go to work where you went to work. But now people have options. As business owners and leaders, it's our responsibility to provide clarity as an antidote to chaos. This does not mean coddling employees or lowering expectations. Instead, it means creating an environment where people understand what's expected of them and how their work contributes to the bigger picture. When you provide clarity—your mission will help significantly with this—you are more likely to have employees who not only want to work but want to bring their best efforts every day. They will be motivated to give what Chick-fil-A calls their "full-time best effort" because they have a clear understanding of what they're working for and why it matters. Clarity is not just about explaining tasks or roles; it's about creating a transparent, even vulnerable, well-structured environment where employees can thrive. When you prioritize clarity from the start, you're setting the stage for engaged, committed employees who are ready to contribute their best work. How To manage your cash so it flows predictability and freely

When you're a business owner, you struggle so much with cash flow. It seems when we have these conversations with so many different business owners, one of the biggest questions we get all the time has to do with various elements of cash flow. These questions come to us at different times and in different ways. Hey, it's Scott Beebe with Business on Purpose. Delighted to bring you some content that I think could be encouraging and helpful to you around this idea of cash flow. Before I dive into this, one thing I want to let you know is if you're not living a life of generosity—and I'm talking about monetary generosity, not just other types—you will always, always struggle with money. There's a sort of spiritual law around this. You can go back millennia and realize that money is one of the top topics discussed in all of history. A lot of it has to do with the fact that we're not taking parts of it, cutting them off, and moving them to other places. We've got to be mindful of this idea of generosity. But we also have to ask the question: Why do we not have as much money as we think we should as business owners? I want to walk you through this. To demonstrate the importance of understanding the full fiscal picture, I want to discuss an example about a man I'll call Steve. This is a real client of ours, but I've changed his name. Steve owns an $8 million high-end new construction home-building business in California—a tough state for building due to strict credentialing regulations. This context sets the stage for the financial challenges he was going to face as 2020 began. You might think, "Well, that's a pretty old example." Yes, but I'm using it because the pandemic made things even harder. Even though many construction companies started booming, cash flow issues persisted. Steve, like all of us, was unaware of the impending pandemic, but his financial situation was already precarious. At the end of 2019, we examined his cash position and suggested subdividing his bank accounts to better track and manage his finances. Steve trusted the advice, and we set up several accounts—about six or seven—including an all-income account, a profit account, an operating expense account, an owner's compensation account, a capital expenditure account, a tax account, and a few others. Initially, Steve believed he had a comfortable cash balance. He looked at his one bank account and saw $160,000 to $170,000. That might seem substantial to some, but for running an $8 million home-building company—where upfront cash is needed for projects—it was quite lean. As we broke down the balance, his true financial picture started to emerge. We explained that a large portion—about 80%—would go to the cost of goods, including labor and materials. The realization was eye-opening for Steve. He knew the number but had never thought about it in these terms: for every dollar that comes in, 80 cents goes right back out. We also pointed out the need to set aside funds for taxes, reinvestment, equipment, operations, payroll, and other necessary expenses. After segmenting the $160,000 to $170,000, the stark reality became clear—Steve really only had about $32,000 of available cash to run his $8 million company at the start of a pandemic year. The revelation was shocking but crucial for understanding his position. His scenario illustrates a common issue among small business owners, especially those with 3 to 100 employees. Many believe they have more available cash than they do because they fail to account for upcoming expenses and obligations. By breaking down the numbers and allocating funds to specific accounts, business owners can gain a clearer picture of their financial health and make more informed decisions. For Steve, this realization came just in time. With the pandemic looming, having a precise understanding of his available cash allowed him to navigate the challenging months ahead. This experience underscores the importance of proper financial management—what we call the past, present, and future view. I'll talk more about that in an upcoming podcast, but for now, let's focus on subdividing multiple bank accounts. Instead of putting all your money into one account, break it up. Why? If you put popcorn in one big bucket, you'll eat all of it. But if you spread that same volume of popcorn across 10 buckets, you'll feel guilty by bucket six and slow down. Once we identified the problems, we focused on improving Steve's cash balance. The key question became: How do we generate money that can be used for profit, bonuses, incentives, and essential business activities while maintaining generosity? We wanted to position him for radical generosity. To simplify the process, we focused on tracking his cash balance weekly. We enlisted his in-house administrator to monitor the bottom-line cash balance, considering all expenses, including the cost of goods and profit. We calculated an eight-week rolling average to prevent cherry-picking favorable numbers. Initially, Steve's weekly rolling average was $81,000. Fast forward a year—despite the pandemic, a drop in revenue from $8 million to $7 million, and a six-week municipal construction shutdown—his rolling eight-week cash balance grew from $81,000 to $320,000. Four to five years later, the business is now projected to generate $17-18 million in revenue. Not only has revenue increased, but the cash balance has grown substantially. Today, his average rolling cash balance is between $800,000 and $1.3 million every week—before accounting for costs and expenses. The transformation has been extraordinary. When asked what he did differently, Steve humorously says, "I think it's voodoo." But it's not—it's simply the psychology of money. Subdividing your bank accounts and understanding financial behavior can lead to profound results. His case illustrates the power of consistent tracking and focusing on cash balance. By maintaining a vigilant eye on finances, making informed decisions based on real-time data, and having a heart for generosity, businesses can withstand unexpected chaos and achieve remarkable growth that benefits many beyond just the owner. Take Control of Your Cash: A Simple Strategy for Contractor Financial Health

We typically work with business owners between three and 100 employees. That's usually the range where those businesses don't yet have a full-time, full-scale CFO (Chief Financial Officer). They may have a controller or other roles, but it's one of those areas where owners are left wondering, “How do we track our money if we don't have someone dedicated to it?” Hey, it's Scott Beebe with Business On Purpose. Thanks for joining us. As always, I wanted to give you something very simple that can help. We call it the ABCs of tracking your money. If you don't happen to have a full-scale CFO in your business, this is especially for you. And no, you don't have to be a contractor to read it. The little-known secret is everything we write applies to any business owner with three to 100 employees. So let's dive into this idea of tracking your money with the ABCs. The Level 2 dashboard that we use all the time utilizes the ABCs, so you can actually use your dashboard for this. The ABCs are used to track your finances and better understand your financial health. Let's break it down into some manageable components that you can easily implement. Starting with the A — it represents Accounts. That's what the A stands for. If you have multiple accounts, which we hope you do, it's essential to track those multiple bank account balances. When I say multiple, I mean five, six, seven accounts minimum, and you should track those weekly throughout the year. This practice allows you to observe the flow of cash rather than relying solely on traditional cash flow statements, which are static and hard to track. Doing this with the accounts will help you gain a clear picture of where your money's going and how to utilize it across your various accounts. So that's the A. The B stands for Bookkeeping, another crucial aspect of financial tracking. Each week, review your aging and receivables report to understand what's owed to your business. Simultaneously, examine your outstanding payables, particularly those due in the next 30 days. This dual perspective of what's owed to you and what you owe provides a snapshot of your current cash position. And again, for owners, cash is reality—it's where you live. So, those are the A's (Accounts) and B's (Bookkeeping). What does the C stand for? Either Client or Customer. Without clients, there's no need for accounts or bookkeeping, right? Each week, you'll simply track any client metric that's relevant to your marketing process, both as prospects and as paying clients. When you start to combine those elements—your account balances, your receivables, your payables, and your clients or customers—you create a comprehensive view of your financial status. What this allows you to do is see your past transactions, your present situation, and your future obligations all at once. By implementing these ABCs of tracking, you're creating boundaries for your financial river. Remember, we're not trying to stop the flow, but instead, we're trying to redirect it in ways that benefit your business. That's going to give you a more comprehensive and actionable view of your finances, allowing you to make informed decisions and maintain better control over your future. In our time with business owners, a lot of the headache has less to do with finding the products and services. The innovation usually comes pretty easy for entrepreneurs. But the reality of finding and filling these financial drains in the business is what really can cause the challenge. Hey, it's Scott Beebe with Business On Purpose, and a heads-up—I've got a brand-new book coming out. It's going to be hitting Amazon here in the next few weeks at the time of this recording. And it's specific to contractors. While we work with many different industries of business owners, just over 80% of our clientele are in the contractor space or they support the contractor space. So I've got a brand-new book called The Chaos-Free Contractor that you'll want to be on the lookout for. One of the things I talk about is this idea of finding and filling financial drains in the business. See, money management for contractors involves understanding three key perspectives: the past, the present, and the future. I wanted to explore each of these to help you better manage your finances regardless of your industry. The past perspective of money is like looking at a snapshot frozen in time. It's represented by balance sheets and profit and loss statements (P&Ls). While these documents provide valuable information, they are static and don't offer much flexibility in decision-making. Of course, the IRS is particularly interested in these historical records as they form the basis for tax calculations. Your present financial situation is reflected in your actual cash accounts. We like to say we live in the real world of cash. This is where the concept of subdivided bank accounts comes into play. By separating your money into different homes or categories, you gain a much clearer picture of where each dollar should go. The tactic is similar to the one outlined in Mike Michalowicz's book Profit First. It allows you to allocate funds for specific purposes. When you divide your money into separate entities or accounts, you're actually giving each dollar a job and a home. This method provides a practical way to manage your finances and ensures that you're always aware of how much money is available for different aspects of your business, whether it be generosity, reinvestment, capital expense, or operating expense. While accountants and the IRS focus on past financial data, you, the business owner, need to operate primarily in the present, dealing with cash on hand. Although accrual accounting has its merits, most contractors and business owners benefit from making decisions based on the cash that's actually available—not only today but also what they can assume will be available in the next week or month, not just what the financial statements indicate from the past. To stay on top of your finances, it's good practice to review your bank accounts every single week. This regular check-in allows you to make real-time decisions based on your current situation. By focusing on cash flow and using subdivided bank accounts, you can better manage your money and make informed decisions about the overall operation of your business. The final piece of the puzzle—after looking at the past and present—is the future. This is where a simple tool called budgeting comes in. Start by reviewing the chart of accounts on your P&L statement, which lists the categories where you allocate expenses. Analyze your spending patterns over the last two, three, or four years and use that information to project upcoming expenses for the next year. While it doesn't need to be an exact science, making your best estimate will help guide your decisions moving forward. As you monitor your spending, compare it against your budget—your plan for what you intend to spend. Pairing a simple budget with a basic project start sheet (or job start sheet) can provide unparalleled clarity for your business, regardless of size. This project start sheet or customer start sheet is simply a list of projects set alongside future months. If you're in a project-based business, you can begin plugging in anticipated billings based on your schedule of values for each project. If you're a product-based business, you can start projecting sales volume over the next week, month, or quarter. This practice, combined with your overall cash management strategy, can significantly improve your financial control. Perfection in financials is an unrealistic goal, but money is always in motion. Much like a river that never stops flowing, your job is not to halt the flow but instead to channel it. Effective money management—whether you're a contractor, a product-based business owner, or even running an ice cream shop—is about balancing the different perspectives of past, present, and future. While past financial data is necessary for tax purposes and long-term planning, your day-to-day decisions should be guided by your present cash situation. By doing so, you'll be better equipped to handle the monetary aspects of your business and make decisions that support your success. If you need help with this, go to mybusinessonpurpose.com/ask. 664: 4 Blind Spots Preventing Owners From Retaining Talent and Growing Profit

I've heard it said that 96% of businesses will not see their tenth birthday. A study conducted by the Exit Planning Institute reveals 30% of those businesses that survive will make it through their 2nd generation. Of what little remains, only 12% of the very limited 2nd generation businesses will make it through the 3rd generation. Business is hard.  Regardless of product, regardless of industry, regardless of market, leadership, and sustainability; business is hard. A modern refrain among owners and leaders is that “nobody wants to work anymore”. Older generations look down the pathway of a younger lineage and sense a mood of apathy and lack of resolve. We then begin to conjecture as to why “nobody wants to work anymore” and begin unwrapping and applying the band-aids of bygone solutions that worked in the past hoping desperately for the tried-and-true to spur renewed action into the future.  And then they don't. In a culture of significant fluctuation and innovation, it is the older generation (this author being one) that will need to confess modern blind spots and inspire adjustments in our leadership to begin mobilizing a younger into their own accountability and leadership. There are four blind spots in particular that paralyze a business in the posture of a hail-mary-like hope; fingers crossed that the next silver bullet is just around the corner. The “Purpose” Blind Spot Culturally, a business will pay enthusiastic lip service to the needed purpose directions of any business (written vision story, mission statement, and unique core values).   We host workshops to identify purpose and statistically take the beautifully captured binders that we have created and sit them on the shelves for years while lamenting that “we have no aim”.   A common blind spot for most business falls under a common myth,  “If we can nail the right brand then everything will be alright.” We confuse brand (the perception of what exists) as purpose (the reason for which a thing exists). For a business to have clarity, arguably the number one retainage tool for both employees and customers, it must first radically commit to writing out three elements of purpose. First, a clarifying vision story is a detailed snapshot of the future of the business in at least seven categories (term of the vision, family & freedom, financial, product, team, customer, and culture). Second, a power-packed, less than 10-word, memorizable mission statement tells the rest of us why (not how) you are headed towards the vision you articulated. Third, a unique set of 3 to 5 core values (not respect, integrity, excellence…those are common values) that serve as our lone filters for cordless decision-making. The “People” Blind Spot Global sports are obsessed with superstars.  If you research the organizations that are at the top tiers of any sport you will not just find the one or two superstars that garner network highlights. Instead, you will consistently find tens or hundreds of others who help to set the stage for the superstars to perform. Take away the laundry person within the sports team and even Lebron James looks silly walking out on the court in smelly, unkept clothes. The second blind spot says, “If we can just hire the right person, then everything will be alright.”   Pinning your hopes on one talent has historically led to an arrogance-fueled downfall. Counteracting the people's blind spot requires a system that trains every single person in the organization rather than one talent coming from the outside.  No one person can ever carry an organization; when it does it typically marks the beginning of the end.  History is not in favor. The “Process” Blind Spot With the millennial sunrise of the internet, an entire new world of snake-oil sales people were hatched. Every industry in the world is now graced with the opportunity to find new marketing specialist in their field where for just a few thousand a month you will be ushered into a hidden world of magic leads and effortless sales. Equally as full are the graves of those marketing ideas that never formed. The third blind spot that stimies opportunities for new business is the exasperated myth declaring, “If we can just find the silver bullet for marketing, then everything will be alright.” Marketing is not magic or aspiration.  Marketing is a process. Marketing only works when the process of finding new audiences and new customers is written, followed, tracked, reviewed, adjusted, and repeated…over and over and over again. Marketing is more about repetition than hope. The “Profit” Blind Spot Finally, we've been conditioned to believe that “sales solves everything.” Without sales, there is no fuel, but without marketing, administration, and operations there is no spine to hold the weight of sales. The fourth myth naively insists, “If we can just make more sales then everything will be alright.” Sales doesn't equal profit; healthy systems equal profit. You want to find and retain talent?  You want to grow profit without having to skyrocket revenue?   Stop subscribing to the ultimate blind spot thinking that your product is not your product. Your PROCESS is your product. Let's be honest. As business owners, we can often be the creator of our own chaos, which means we create chaos for other people. Hey, it's Scott Beebe with the Business On Purpose platform. You know, one of the biggest reasons of chaos stirring in a business is, lack of communication, which means a lack of clarity. And you go, Well, Scott, we talk all the time. Well, if Ashley, my wife, and I just talked, quote, all the time, that meant we're texting, phone calling, that sort of thing. But we never sat down to have intentional conversation on a walk, a bike ride, the back porch without distraction being our constant companion, then that's not really talking. That might be communicating back and forth, but we're not actually growing. We're not developing. And so we've got to do something different. The reason I'm doing this podcast is I just got asked about the difference between meetings. See, there's a variety of meetings that we have when we talk about the five foundational cornerstones of any business vision, story, mission statement, unique core values, hiring process being the center, we've added this fifth team meetings. Now, usually we get eye rolls when we do it right. God, we hate team meetings. We don't like team meetings. They never do anything. In fact, one author wrote a book, Team Meetings Suck. Or maybe the title is just Meetings That Suck. But nonetheless, they share a lot of sentiment from a lot of people that we've got to be aware of when it goes into meetings.  Here's the truth about meetings. Too often they're just a continuation of the chaos that we've done chaotically throughout the day. So we bring that chaos into the formality of a team meeting rather than allowing that to be a hub of clarity. There's a couple of different meetings I want to share with you. Number one is the good old fashioned team meeting. Now, I'm going to give you a rundown of what that agenda should look like here in just a second. But for most of you, you should also have what's called an operations meeting or a project meeting or a production meeting or in our case, for a business coaching firm. We have a coaches meeting. That's where we spend the majority of time following up on a couple of different elements around our weekly scorecards that we have as coaches. But more importantly, we dive in to the reality of our client work. Questions that we heard last week, conundrums that we were in trying to help clients through to help liberate them from the chaos of working in their business. See, if we leverage our team meeting to do our client meeting work, then we would never get to the purpose of our team meeting, and we would never create culture. Remember, Torbjørn Ekelund of that great book "A Year in the Woods"? He said that nature is God made, but culture is man made. It's manufactured. What does that mean? That means anything related to culture in your business was directly created by you. And the people you work with don't like your culture. Guess what? It's kind of on you. Like your culture? Great job. It's on you. Part of the reason we have team meetings is to create culture. That's right. We can create culture. We generate it, we manufacture it. We're not waiting in reaction to those things. There are other times that we need to communicate in a reactive format to see what's been going on and what we need to do to change that. That's where it comes into the project meeting or the production meeting or operations meeting, depending on what kind of industry you're in. Now, the over 50% of the industry that we work with are construction, infrastructure and supporting entities around that. So we talk a lot about project meetings. So we'll talk to a client about a team meeting. They'll go, oh my gosh, ours last 3 hours. Why do they last so long? Well, it's because we had to talk about all the problems at 31 21 Maple Street. Wait a second. That's where things begin to break down. See, here's the thing we've got to remember about team meetings. Project meetings is too many of them are not agenda driven and leader led. In fact, they keep the seesaw of predictability out of balance. What in the world is that? The seesaw of predictability balances two primary elements that lead to unpredictability, which ultimately lead to micromanagement. Many of you wonder what's the difference between micromanagement and healthy leadership? Well, it's the seesaw of predictability. Imagine on one side of the seesaw you have the right questions. Imagine on the other side of the seesaw you have the right time. If you ask the right question at the right time, you have equilibrium, you have a lack of chaos, you have clarity and you have leadership. But if you ask the wrong question at the right time or the wrong time asking the right question, then you are out of balance and you're now in the realm of micromanagement. So if you want to know if you're micromanaging or not, then just ask yourself, am I asking the right questions at the right time? A right question might be, hey, do you have last week's sales numbers? The right time. At a designated agenda driven, leader-led team meeting, the wrong question might be, hey, do you have sales numbers from 2014? The wrong time? texting at 11:37 p.m. on a Friday night. The moment we start asking the wrong question at the right time or at the wrong time, we ask the right question. That's when we know definitively we've moved into micromanagement. So instead, let's take the time and make the time and take the effort to build an agenda driven, leader-led team meeting. Give you the outline in just a second. And also an agenda driven, leader led project or production or operations meeting to talk about the actual work being fulfilled. So what's the difference between the two agendas? A team meeting should go something like this. We always start with BIG wins- Begin In Gratitude. We ripped that off from Dan Sullivan years ago. And so we start every team meeting, every coach's meeting, every director's meeting, and every client meeting that we do. Hundreds a week, starting with big wins. Why? Is because we can definitively begin in gratitude. We can set the tone of the call. This isn't some Tony Robbins, pie in the sky, toxic positivity sort of thing. This is really setting a tone so that we begin to work through our agenda at that point. Now, once we're done with big wins, shouldn't take any more than 3 or 5 minutes. We then move to our first agenda item that is walking through our culture calendar. The top side of the culture calendar is the date of the first day of each week. Take Monday of this week, and then Monday of next week, and then Monday of the following week. And then the left side of the graph, which would be the vertical side of the graph, are all of the ingredients that you want to insert into your business to build great culture. Do you want monthly team days? Do you want a weekly team lunch? Do you want regular team meetings, regular project meetings? Do you want individual one on one check ins, vision days every other month? Do you want unicorn rides for the kids every quarter? Whatever it might be for you? There should be 5 or 10 or 15 or 20 elements that you see that you want to build into great culture that goes on the vertical element. We call that the culture calendar. And then every week in the team meeting, after big wins, the leader of that meeting checks the agenda, which tells them to go look at the culture calendar. They review it, everybody stacks hands, and we move on to the next line item, which is 12-week plans. Now, if you're a client of ours, you know what those are. If you're not, it's essentially our goal setting tool. Every team member, owner, key leader has a 12-week plan. Goals with multiple tactics per goal. And so during that time on the weekly team meeting, no more than 1 hour, the leader goes around to each person after big wins, after checking the culture calendar, and says, all right, Tim, give us an update on your 12-week plans. All right, Hannah, give us an update on your 12-week plans. And so we're holding each other accountable to the business goals. These are not project goals. Sometimes projects might creep in, but ultimately they're our business goals. For the next 12 weeks to make sure that we have alignment in our accountability. Then there's also a line item at the very end just to go back and make sure everybody's got their action items for the next meeting and then we leave that's it. No longer than 1 hour. And if it bumps up to an hour, you cut it off and you learn for the next time try to keep it within an hour. Then the project meeting is where you can deep dive into projects. I would still start it with BIG wins because project meetings you're usually talking nothing but problems. So let's set the tone for something different. And then within each project, I would highly encourage you to set a timer. Too many of us owners get on our high horse and we start pontificating about what we see rather than really using that time to encourage, to leverage, to understand, to offer feedback and to gain insight. And so we get on our high horse because dang it, we're the ones who started the business and we start telling people what to do rather than active listening, offering feedback and then maneuvering through the real issues that you're dealing with. Each project ought to have an allotted amount of time. A project meeting really shouldn't be no longer than 1 hour. If you have to go 90 minutes then that's it. But absolutely zero minutes longer than that. Why? Is because you're going to exasperate your team and eventually they'll either leave physically or they will leave mentally and emotionally and you as the leader cannot afford that. So team meetings, project meetings should be agenda driven, leader-led, really no more than 1 hour. Always start with BIG wins, should have an agenda so they follow a method of predictability so people don't get exasperated with what's going on. And by the way, each of these to start with should happen every single week. And if the owner's not there, they should happen anyway. Just because the owner is gone doesn't mean we don't meet. What is that communicating when we do that? So that's the difference between those two meetings. And every business should have a version of a team meeting, which talks about the macro-level culture and goal thing and then from there should also have some sort of project meeting to talk about the in the weeds element and they should be absolutely separate. Why? Clarity. Remember the RPMs of great leadership, Repetition, Predictability and Meaning. All those together equal clarity so that you can be liberated from the chaos of working in your business.
