All things in life have their chicken-and-egg debate—Which one came first? This is one of those situations that, in the world of business ownership, you're trying to figure out: Is it better to hire someone with great experience, or do you bring in someone younger and train them up? What do you do with that? We're going to be answering that, and I think it'll be really helpful. Also, I wanted to make you aware of the new Dickie and Donny Podcast. It's right here on the Business On Purpose channel. If you scroll through some of the previous episodes, you'll find The Dickie and Donny Show. That's Shawn and Brandon and two of our BOP coaches—amazing coaches—who get together and take a super fun, whimsical look at some of the challenges you're dealing with, walking through a lot of the tools within our operating system. Make sure to check that out! At the end, I'll also show you something that I think will be really helpful. But first: Do you really need world-class talent, or can you develop someone younger? There's a common misconception that business owners must always seek out world-class talent, which usually means overpaying. But this overlooks an important reality: Exceptional talent often comes with its own set of baggage or challenges. When you hire a top performer, you're not just managing their skills—you're also managing their quirks, demands, and potential difficulties. This issue reminds me of a very old story about a treasure in a field. A man stumbled upon a hidden treasure while walking through a field. He was thrilled—he saw something no one else did. So he approached the landowner and offered to buy the entire field. The landowner, unaware of the treasure, agreed to sell what he thought was just ordinary land. The man got the treasure, but he also became responsible for the entire field. We often miss that part of the story. He now had to tend to and care for every aspect of that land—not just the part he initially wanted. The parable perfectly illustrates what happens when businesses pursue world-class talent. You might secure that exceptional individual, but you're also taking on everything that comes with them. It's like buying the whole field just to get the treasure. So when you're thinking about top-tier candidates, it's best to conduct the hiring process—the one we've built and talked about in our Business Operating System—with caution and thoroughness. In fact, as I'm recording this, we just put an offer out to a new team member last week, and we walked through every step of our hiring process to get there. That's why we strongly advocate for a documented, checklist-based hiring process for every business owner. It acts as a safeguard, slowing you down and helping you avoid potentially costly mistakes. A structured system allows you to thoroughly evaluate a candidate's skills, achievements, and cultural fit. It helps uncover any potential baggage that may come with their talent—because there will be baggage. The goal is not just to hire the best talent, but the right person—someone who will contribute positively to your team and mission. That's why we have core values and a stated mission: to use them as filters for decision-making, especially when hiring. Sometimes, the best hire isn't the most decorated or accomplished individual—it's the one who best aligns with your company's needs and culture, if you've built it and written it out. By implementing a comprehensive hiring process, you give yourself the best chance of finding that hidden treasure—without inadvertently taking on more than you bargained for. It's about striking the right balance between talent acquisition and culture fit, ensuring your new hire is an asset to your team in every way because you've worked through every item on that checklist. If you've got questions about this, as I've said before, some of our coaches have set aside time just for you. If you're a business owner, the primary owner, with three or more full-time W2 employees and doing $1M+ in revenue, you can hop on a 15–20 minute “Ask Us Anything” call—no strings attached. When you think about it, a military command and a sports team—what do those two things have in common when they're not either in a battle or playing a game? At the time of this recording, we're almost at the end of March Madness and these teams have been in training, training, training. Right? So military command—if they're not fighting a battle, they're training. If a sports team is not playing a game, they're training, they're preparing. And yet in business, when's the last time you actually proactively trained? I think it's why it leads us to have a strategy of throwing everybody to the wolves. I mentioned that in the last video, the last podcast that we did—we have this "throw them to the wolves" mentality. So what happens when your employees stop fighting wolves and start instead being trained? Hey, it's Scott Beebe with Business On Purpose. Go to businessonpurpose.com/book and both of my books are there—Let Your Business Burn and also our brand new book is out: The Chaos Free Contractor. Make sure to go check it out. See, throwing employees into a new job without proper guidance means you're just setting them up for disaster. Not only does it waste their time and yours, but it also squanders the resources that your business has. When employees are left to fend for themselves—or fight the wolves on their own—they struggle to understand the role, the business culture, the necessary process. As a result, they often have very little time to actually do their job. It reminds me of a conversation I had with some dear friends of ours, Rob and Jessie Shrieve. They own Coastal Shores, a landscape business with both maintenance and construction divisions. We met for lunch—it was probably around 2016 or 2017—to discuss their company's challenges at the point. Coastal Shores employed two types of crews: maintenance crews and construction/enhancement crews. The maintenance crews primarily consisted of laborers earning around $17–21 an hour. Many of these workers had limited education, with some actually unable to read or write. The turnover rate for these positions was staggering—a little bit like a fast-food joint—often reaching 30 to 50% annually. Not quite fast food, but still pretty painful and very expensive. During our lunch, Rob asked me an incredibly pointed question. He said, “Scott, I understand implementing these strategies for our office team, but do we need to do all this stuff for our labor team as well? What you're suggesting in terms of creating clarity and training is expensive.” That was sort of his concern. My response was intentionally provocative: “Hey Rob, you will train them to the level that you value them. So you need to decide if you value your laborers as much as you value your office staff.” My words were admittedly a little harsh, but I wanted to challenge Rob's perspective and remind him that all employees—regardless of their role—deserve respect and investment. It resonated with Rob and Jessie, who both have a genuine love for people. They took the message to heart and began implementing changes in the business. A couple of years later, they introduced what they called SALT Training. This was a program that alternated between technical skills and personal development. For example, one week might focus on irrigation setup, chemical application, or equipment maintenance. The fourth week, though, was dedicated to what they called “Life 101.” These were lessons designed to help employees grow both personally and professionally. The intentional approach to training demonstrated Coastal Shores' commitment to valuing not just a certain type of employee, but all employees. By investing in both technical skills and personal development, they showed their workers they were more than just laborers—as many other companies saw them. They were valued members of the company. They were frontline members—the first point of contact with many customers. And they had amazing growth potential. So the Shrieves' experience highlights an important lesson for all of us as business owners: When you invest in your employees at all levels, you create a more engaged, loyal, and productive workforce. This not only benefits the individuals, but also contributes to the overall success and growth of the business. Yes, it takes time and it takes money, but when you begin to budget for these things, you can find value in both. Hey, get started here. You can go to businessonpurpose.com/book, pick up either one of my books—or get both if you'd like—Let Your Business Burn and our brand new book The Chaos Free Contractor. These will walk you through outlines and give you different examples of how you can begin to train your team. So instead of throwing them to the wolves—and that being your strategy—you can have proactive, what we call repetitive, predictable, and meaningful training. businessonpurpose.com/book To check the health of your business, visit mybusinessonpurpose.com/healthy today! So many business owners get frustrated because they feel like many times employees are freeloading or they're just lazy throughout the day. And the more we talk about this, the more we realize that many people think it has to do with the generations. Does it? I'm not sure. Hey, it's Scott Beebe with Business On Purpose and I'm super excited to be able to talk to you about this because we were just in Providence, Rhode Island last week at the JLC Live doing a couple of talks and workshops there. One of the questions we got was about this issue with employees. We simply responded: is it your employees or is it you? You might think that millennials are lazy trophy collectors or Gen Zers are phone-addicted and directionless, but I think it might be a little different. And there's another question we've got to ask about that. Hey, before I go any farther, go to businessonpurpose.com/healthy and you can take a healthy assessment and understand the back-end clarity of your business—part of what I'm going to be talking about today. So here's the question we need to ask: how do you capture their attention? It's less about asking, "Are they lazy?" and more about asking, "Why are they lazy?" and "How do you capture their attention?" In a modern world, attention is one of the most valuable currencies we have. Time and attention are irrevocable resources—once spent, you cannot get them back. If you want to vie for the attention of any generation, not just the younger ones that we often blame, but even the older ones like me and above, there's one key element you need to focus on. Here's your silver bullet. You ready? You probably need to write this down. It's one word, starts with a C: Clarity. Employees crave clarity more than anything else—more than money, perks, and benefits. But many organizations make the mistake of waiting to provide clarity until after new hires have started. The approach is backwards. Clarity should be present from the very beginning, even before day one. Your hiring process is a preview of what potential employees can expect if they come to work with you. If it's chaotic or non-existent, then guess what they're going to assume? They're going to assume their experience is going to be chaotic and non-existent too. The same goes for your onboarding process. Many companies either do not have a structured onboarding program or, if they do, it's disorganized. The lack of clarity can lead new employees to start looking for their next job on their very first day. Now, of course, they're not going to leave on day one, but they'll start looking. Some organizations and businesses pride themselves on a "throw them to the wolves" approach to new hires, then wonder why nobody wants to work anymore. But that's not the real issue. Young adults do want to work—it's part of human nature. The problem is that they don't want to work in chaos. Back 20, 30, 40, 50 years ago, you really didn't have many options. You just had to go to work where you went to work. But now people have options. As business owners and leaders, it's our responsibility to provide clarity as an antidote to chaos. This does not mean coddling employees or lowering expectations. Instead, it means creating an environment where people understand what's expected of them and how their work contributes to the bigger picture. When you provide clarity—your mission will help significantly with this—you are more likely to have employees who not only want to work but want to bring their best efforts every day. They will be motivated to give what Chick-fil-A calls their "full-time best effort" because they have a clear understanding of what they're working for and why it matters. Clarity is not just about explaining tasks or roles; it's about creating a transparent, even vulnerable, well-structured environment where employees can thrive. When you prioritize clarity from the start, you're setting the stage for engaged, committed employees who are ready to contribute their best work. So it may be worth asking yourself and your team: Where are we not providing clarity? From before we start hiring, through the hiring process, to the onboarding process after they've been hired—and not only that, but also for our existing team—where are we not being clear? Meet together and work on that. If you want something to implement, go to mybusinessonpurpose.com/healthy to take that assessment. Also, our new book The Chaos Free Contractor is out. Little hint: it's a really good book for any business owner, but it's targeted specifically to contractors. So if you're a contractor or a contractor-support business, make sure to grab a copy of The Chaos Free Contractor. You can find it on our website and also on Amazon. We typically work with business owners between three and 100 employees. That's usually the range where those businesses don't yet have a full-time, full-scale CFO (Chief Financial Officer). They may have a controller or other roles, but it's one of those areas where owners are left wondering, “How do we track our money if we don't have someone dedicated to it?” Hey, it's Scott Beebe with Business On Purpose. Thanks for joining us. As always, I wanted to give you something very simple that can help. We call it the ABCs of tracking your money. If you don't happen to have a full-scale CFO in your business, this is especially for you. By the way, at the time of this recording, I'm about to launch my second book called The Chaos Free Contractor. Be on the lookout for it on Amazon! And no, you don't have to be a contractor to read it. The little-known secret is everything we write applies to any business owner with three to 100 employees. So let's dive into this idea of tracking your money with the ABCs. The Level 2 dashboard that we use all the time utilizes the ABCs, so you can actually use your dashboard for this. The ABCs are used to track your finances and better understand your financial health. Let's break it down into some manageable components that you can easily implement. Starting with the A — it represents Accounts. That's what the A stands for. If you have multiple accounts, which we hope you do, it's essential to track those multiple bank account balances. When I say multiple, I mean five, six, seven accounts minimum, and you should track those weekly throughout the year. This practice allows you to observe the flow of cash rather than relying solely on traditional cash flow statements, which are static and hard to track. Doing this with the accounts will help you gain a clear picture of where your money's going and how to utilize it across your various accounts. So that's the A. The B stands for Bookkeeping, another crucial aspect of financial tracking. Each week, review your aging and receivables report to understand what's owed to your business. Simultaneously, examine your outstanding payables, particularly those due in the next 30 days. This dual perspective of what's owed to you and what you owe provides a snapshot of your current cash position. And again, for owners, cash is reality—it's where you live. So, those are the A's (Accounts) and B's (Bookkeeping). What does the C stand for? Either Client or Customer. Without clients, there's no need for accounts or bookkeeping, right? Each week, you'll simply track any client metric that's relevant to your marketing process, both as prospects and as paying clients. When you start to combine those elements—your account balances, your receivables, your payables, and your clients or customers—you create a comprehensive view of your financial status. What this allows you to do is see your past transactions, your present situation, and your future obligations all at once. By implementing these ABCs of tracking, you're creating boundaries for your financial river. Remember, we're not trying to stop the flow, but instead, we're trying to redirect it in ways that benefit your business. That's going to give you a more comprehensive and actionable view of your finances, allowing you to make informed decisions and maintain better control over your future. I know some of this might spark questions for you. Go to mybusinessonpurpose.com/ask and there you'll find a calendar to book time with one of our professional coaches. If you're a business owner with a team of three to 100 employees and you're generating $1 million or more in revenue (if you're a contractor) or $500,000 or more (if you're a service provider), we'd love to invite you to hop on a 20-30 minute call with one of our coaches. You can ask us anything—no strings attached. And if you want to know how we can work with you as a client, just ask and we'll tell you. Visit mybusinessonpurpose.com/ask. Ready to get clarity? In our time with business owners, a lot of the headache has less to do with finding the products and services. The innovation usually comes pretty easy for entrepreneurs. But the reality of finding and filling these financial drains in the business is what really can cause the challenge. Hey, it's Scott Beebe with Business On Purpose, and a heads-up—I've got a brand-new book coming out. It's going to be hitting Amazon here in the next few weeks at the time of this recording. And it's specific to contractors. While we work with many different industries of business owners, just over 80% of our clientele are in the contractor space or they support the contractor space. So I've got a brand-new book called The Chaos-Free Contractor that you'll want to be on the lookout for. One of the things I talk about is this idea of finding and filling financial drains in the business. See, money management for contractors involves understanding three key perspectives: the past, the present, and the future. I wanted to explore each of these to help you better manage your finances regardless of your industry. The past perspective of money is like looking at a snapshot frozen in time. It's represented by balance sheets and profit and loss statements (P&Ls). While these documents provide valuable information, they are static and don't offer much flexibility in decision-making. Of course, the IRS is particularly interested in these historical records as they form the basis for tax calculations. Your present financial situation is reflected in your actual cash accounts. We like to say we live in the real world of cash. This is where the concept of subdivided bank accounts comes into play. By separating your money into different homes or categories, you gain a much clearer picture of where each dollar should go. The tactic is similar to the one outlined in Mike Michalowicz's book Profit First. It allows you to allocate funds for specific purposes. When you divide your money into separate entities or accounts, you're actually giving each dollar a job and a home. This method provides a practical way to manage your finances and ensures that you're always aware of how much money is available for different aspects of your business, whether it be generosity, reinvestment, capital expense, or operating expense. While accountants and the IRS focus on past financial data, you, the business owner, need to operate primarily in the present, dealing with cash on hand. Although accrual accounting has its merits, most contractors and business owners benefit from making decisions based on the cash that's actually available—not only today but also what they can assume will be available in the next week or month, not just what the financial statements indicate from the past. To stay on top of your finances, it's good practice to review your bank accounts every single week. This regular check-in allows you to make real-time decisions based on your current situation. By focusing on cash flow and using subdivided bank accounts, you can better manage your money and make informed decisions about the overall operation of your business. The final piece of the puzzle—after looking at the past and present—is the future. This is where a simple tool called budgeting comes in. Start by reviewing the chart of accounts on your P&L statement, which lists the categories where you allocate expenses. Analyze your spending patterns over the last two, three, or four years and use that information to project upcoming expenses for the next year. While it doesn't need to be an exact science, making your best estimate will help guide your decisions moving forward. As you monitor your spending, compare it against your budget—your plan for what you intend to spend. Pairing a simple budget with a basic project start sheet (or job start sheet) can provide unparalleled clarity for your business, regardless of size. This project start sheet or customer start sheet is simply a list of projects set alongside future months. If you're in a project-based business, you can begin plugging in anticipated billings based on your schedule of values for each project. If you're a product-based business, you can start projecting sales volume over the next week, month, or quarter. This practice, combined with your overall cash management strategy, can significantly improve your financial control. Perfection in financials is an unrealistic goal, but money is always in motion. Much like a river that never stops flowing, your job is not to halt the flow but instead to channel it. Effective money management—whether you're a contractor, a product-based business owner, or even running an ice cream shop—is about balancing the different perspectives of past, present, and future. While past financial data is necessary for tax purposes and long-term planning, your day-to-day decisions should be guided by your present cash situation. By doing so, you'll be better equipped to handle the monetary aspects of your business and make decisions that support your success. If you need help with this, go to mybusinessonpurpose.com/ask. You can hop on a 15- to 20-minute call with one of our professional coaches, and they can walk you through these concepts in more detail. One thing we do ask: Make sure that you're the primary owner, have three or more employees (between 3 and 100 employees), and are generating $1 million or more in revenue if you're a contractor, or $500,000 or more if you're a service-based business. Recently we spent two nights in the Sahara desert. The desert is so mystical and vast that you feel ill-equipped to tie your mind around its endless borders and landscapes. So much of the desert fascinates. Of course, we saw camels, real mirages, and sand. What bent our minds were the thousands of other living things we saw in the desert – trees, grass, flowers, rare rocks, water, and people. We walked and watched an entire desert ecosystem quietly and subtly teeming; emerging then disappearing. Much of my faith background was informed and built around the experiences of people within desert settings whose metaphors have peppered my training and instruction. What I actually saw with my eyes was something different. Owning a business is lonely. You cannot (or probably should not) share everything, explain everything, or anticipate everything. Decisions are made of which may never feel reasonable. A typical day may be spent with an owner's mind racing inefficiently from cash flow to employees, insurance to payroll, or receivables to project scheduling. The end of the day is a scramble to find a short window of numbness to escape before the mind machine churns along. And then there is life to think about. It is important to understand that there are varieties of loneliness and not all are poisonous. German-American philosopher Paul Tillich helps us understand the subtly between the loneliness of isolation in contrast to the loneliness of solitude saying, “(Isolation) expresses the pain of being alone, and solitude expresses the glory of being alone" The first thing a lonely owner must identify is what desert of loneliness they find themselves in. As we walked through the desert and rode camels through the desert there was an ironic peace, almost a draw to stay. There was a sense where I had just a shard of understanding as to how entire civilizations could both live and embrace life in the desert – it was quiet, calm, with limited distractions, and vast views for the mind to have space to think long and exponential thoughts. There was space that was not available in my office, or around our conference table. The loneliness we feel may be the very loneliness that is needed through the healing salve of healthy solitude. Sherry Turkle says, “(Solitude) is the time you become familiar and comfortable with yourself...Without solitude, we cannot construct a stable sense of self.” (Turkle pg.. 61) The human spirit NEEDS healthy alone time. Time to unravel the crust and calcified lies we tell ourselves in the hurried distraction of a noisy day. Pablo Picasso said, “Without great solitude, no serious work is possible”. Action and reaction may very well be the enemy of healthy solitude and will stunt the joy of healthy solitude. Isolation is the painful dark side of loneliness and can be manifested by a deep, enduring feeling of hopelessness. Community will usually be needed for isolation but ill-equipped to receive if honesty and vulnerability are not included. Community requires vulnerability over transparency and they are different. Lewis Wright articulates, “Transparency is an openness for observation, but not connection. You let folks know how you're doing, but keep them at arm's length so they can't affect you. Alternatively, vulnerability not only allows for observation, but intentionally opens up for connection (community).” The second way to combat loneliness is through connection and vulnerability with a person you trust and think wise. Darren Hardy said, “Never ask for advice of someone with whom you wouldn't want to trade places.” The solution to isolation is not more isolation. Embrace solitude in order to bring out your best thoughts, ideas, and insights. Hedge from isolation as an owner by connecting with a community of other owners. I just returned from being out of the country for 9 days and I was inaccessible to our business team. No email, no cell phone, no text, no Slack. My wife had her cell phone on and we called some of our friends just to share what we were seeing, but I handled no day-to-day business while I was away. It's the third time I've done that in two years. Each time, the Business On Purpose team continues on with their week towards the mission of liberating owners from chaos. It's still a mental mind-game to not constantly think, “I wonder if everything is ok!” There is a different question that I am learning to ask myself, “Do we have the principles and systems in place for the team to work in my absence (or presence)?” Here are some key elements that owners need to have in place if they are going to stop “doing it all themselves”. Written Purpose (in three forms): where there is no written vision people will grow either curious, concerned, or confused. Where vision exists, clarity exists, and clarity is what any generation of worker wants above all else. Each business needs a written vision story that is reviewed six times annually to refresh. Add to that a less-than-ten-word mission statement reminding us of the aim of our effort (you see ours above). Finally, your team needs three to five meaningful, unique core values that guide all decision making in whether you are present or absent. How do they answer a particular question if you are gone? What boundaries would you use in answering that question if you were here? Written Culture Guidelines: culture is a biology term that is nothing more than a collection of all the ingredients you proactively plant or haphazardly allow to be planted. The good news is the choice is yours; effort will be required. The Anchor is a tool we roll out to our BOP clients that allows them to track a collection of all the intentional ingredients they wish to install in their business such as repetitive, predictable, and meaningful meetings, check-ins, training modules, anniversary celebrations, vision reviews, annual team days, among others. Our team does not need me here to remind them of these things. When I am gone really not much changes. Meetings continue because I don't lead them. Coaching happens because our coaches are better than I am because Thomas trains initially and weekly. Billing happens because we have a role and a process for that. All the dates, times, and processes are mapped out on the Anchor and the Master Process Roadmap so everyone knows what to do and when to do it. Master Process Roadmap: is one place where every process is mapped and documented so the entire business can be operated by anyone who has access to the process (with time and training of course). While there are still a few things that are within my scope, we have plans to equip others for those as well. The goal is not for me to skip out on work…I really enjoy working. The goal is me to focus my irrevocable time on the best value I can deliver to the mission of liberating owners from chaos to make time for what matters most. For me that is four things – a) conceptualizing thoughts and ideas, b) building tools and equipping our team and clients, c) writing and publishing those thoughts, ideas, and tools, and then d) broadcasting those thoughts on live stages, podcasts, video, and masterclasses. What are the three or four things that you should be focusing your irrevocable time on? When you lock in it becomes a gift to your team (they are able to have freedom in leaning into their work), and a gift to yourself because you are leaning into your work with the satisfaction that others are drawing value from you while they give value to others themselves. The enemy to all of this is to ignore reality and continue to live in the myth that I must do it all myself. We help owners bust the lie of doing it all themselves and being liberated from chaos to make time for what matters. Hey! Ever feel disconnected from your team? Either you don't feel like you're getting them, or they don't feel like they're getting you, or vice versa. One of the biggest issues that we see when we're working with business owners, or frankly, just when we're working with people, we're human beings. Whereas tasks don't talk back. There's no emotion there. When we're dealing with people, ourselves. We've got emotions, we've got variations. Things happen in our lives, and it causes us to do different things. And for years, we at Business On Purpose have been pushing the 1 on 1 Check In. And with this check in, a variety of different elements can come out through these discussions. And one of the biggest pieces of pushback we'll get is this one piece that says, “Yeah, but Scott, we talk all day long, like, we don't need to do this. We're always talking. We're texting, we're talking on the phone. We're looking at different things.” I ran across a book, and it helped to understand this hunch that we had that individual, 1 on 1, undistracted check ins could be an incredibly powerful tool, not only for leadership, but effective. Just day to day management. So it's in the book called “The Effective Manager”, and it's written by Mark Horstman, Kate Braun, and Sarah Sentes. And you can find it anywhere. Just look it online. The Effective Manager. What I really like about the book is they actually did statistical research around managerial status and a variety of tools that they leveraged in order to find growth, both in managers and more often in people. And so as it comes to small business, we can learn a lot from this. And so I want you to take this excuse that we get a lot. “Yeah, but Scott, we talk all day long”, and I want you to think about this. What they found in the book is that the average length of time that managers talked in this what we call non necessary meeting with the directs, that, quote, they talk to all day long. 28 minutes. That's it. 28 minutes. So, when you say that you talk all day long with your team, what you really mean is we spent about 28 minutes together, but it's 30 seconds here, a minute and a half there, three minutes there. Is that how you want to build a relationship and a connection? Is that how you would build a relationship with the people that you love outside of work, your spouse, your kids? No. No. We've got to have continuity in what we do. And to allow the demon to roar even more. What I found from Cal Newport was the average length of time that we spend checking email is 5.6 hours. So, this is what the normal week looks like. Most likely, this is what your week looks like. 28 minutes talking all day long, or the average day, 5.68 hours of chat checking email. And if we're really honest, we spend the remaining two-ish hours putting out fires. When do we ever get to work on the business? When do we ever get to lead? Because we're not leading when we're talking all day long. We're not leading when we're checking email. And we're certainly not leading when we're putting out fires. So, we reoriented to the day and thought about, what is an RPM day look like? You might be thinking, what is RPM? Repetition, Predictability, and Meaning. So, we don't void repetition and predictability out and leave it meaningless? No, we want to bring meaning into that. How do we do that? What if you replaced your talking all day long with a 1 on 1 check in with your direct reports? What if you replaced 5.6 hours of checking email and replaced it with following your CEO owner scorecard, or your job role and your weekly schedule? What if you replaced putting out fires and instead started to work ON the business, articulating vision, mission values, recasting all of that, building out fiscal dashboards, subdividing bank accounts, long term planning, goal setting, past, present, future financials, all the things that we talk about at Business On Purpose. What if you replaced putting out fires with working on the business? So, there was a fascinating study put out. So, I want to reinforce the power of the 1 on 1 check in that one little element of 28 minutes a day instead of talking all day long, that you can talk once in a focused atmosphere with your direct report. So here was the study by Horstman, Braun, and Sentes. And what they did is they put 700 managers in a study and they measured the success of the manager by two things. Number one is their key result for whatever vertical they're in. You know, if you're in sales, close deals, if you're in operations, finished schedules, whatever it might be. So, whatever that key result was, and then number two, was the retention of the team. In fact, they argue in the book that those are really the only two things that matter from a management standpoint, the key result and the retention of the team that produces those results. They put 400 of those managers in what they call the control group. If you got a background in scientific studies, you would understand what this is. The control group, the 400 managers, didn't do anything different. They basically got a placebo pill and they would just continue to operate and to manage as they've always managed. So, they had 300 other managers that were in the test group to where they actually had them do 1 on 1 check ins. Now, the test was set to run for 30 months. 400 managers not doing 1 on 1 individual check ins with direct reports. 300 managers proactively doing 1 on 1 check ins with their direct reports and only their direct reports. Nobody down from that. After 19 months, they had to stop the study. Why? It's because there was ethical consideration. See, what they found there were 43 total managers who had received promotion at month 18. Why did they stop the study? Because 42 of those were from the test group. 42 of the 43 managers that had been promoted were in the blinded test group who were actively implementing 1 on 1s. What that meant was there was only one promoted manager who was in the control group not implementing the 1 on 1s. See, ethically, they were holding people back from promotion because they weren't allowing them to do the 1 on 1s because they were in the control group. And so there was an interesting couple of outlays with this. Number one is the frequency of the 1 on 1 check ins. What does that look like? Well, those that did their 1 on 1 check ins weekly had the largest improvement. Those who did it biweekly saw a 50-ish percent improvement compared to the weekly. So, they saw a significant improvement. It just wasn't what the weekly were. Now, I want you to look at this. Those who did nothing at all, they were in the control group, saw a slight improvement in results just by taking the placebo pill. They call that the placebo effect. But this is what really grabbed my attention. Those who did the check ins, so they were in that test group of 300. They did the check ins, but they only did them once a month, actually saw a decrease in results and retention. So, they saw worse performance than the control group, who did nothing at all. So, what it means is that we have not only got to do 1 on 1 check ins where we're not just talking all day long, but we're having meaningful interaction over and over and over again. And then those that scheduled the check ins saw a four times improvement over those who did not schedule the check inside, but still had those there. So, here's some best practices that I thought to be really, really helpful. Number one, schedule your check ins to go back over there. It's a huge predictor of success versus unscheduled check ins. Hold them weekly, a max of 30 minutes, a minimum of about 20 minutes. This 10/10/10 means the first ten minutes they get to feed you back and I'm going to give you some questions I think will be helpful. The second ten minutes are your time to feed them back and then the remaining ten minutes for anything that you want. Some people would cut that final ten minutes out and really just focus on the first ten and the second ten. And then you meet only with your direct reports. And only your direct reports. Nobody else. Well, how do I stay close to the others? By leading your direct reports so that they stay close to the others. And then the fifth is what we always say. In fact, it's one of our core values, is to write it down, take written notes. Now, if you're part of the BOP community, you already have these check in questions in this final statement here at the end. Here's what I see, here's what I need from you. But if you're not part of the BOP family, this is a simple set of checking questions that you can go in and begin to ask to get the conversation started. And you can block out 20 to 30 minutes with a direct report, preferably weekly, if not every other weekly. But what we're finding out is monthly actually has an adverse effect. So, what if you come back and say, “Well, Scott, I don't have time to do this.” I would come back and tell you, as a coach, “I wonder why you don't have time to do this.” It's because you're living in this day to day of where you're talking all day. You're checking the devil of email most of your day, and you're spending the rest of it constantly putting out fires. Well, if you do that, then what you're going to do is subset yourself to chaos. So, let's make sure not to do that. Let's go to mybusinessonpurpose.com/contact. Reach out. We want to help you with this and provide you with resources. We stumbled across Mike Michalowicz's Profit First methodology back in 2017 when a friend sent me a sample chapter of the book and I devoured it. We were only a couple of years into our business coaching firm and honestly were looking for a method that would demonstrate a numerical return on the investment our clients were making in themselves by engaging with Business On Purpose. The premise is basic: subdivide your bank accounts. Instead lumping all of the money of your business into one, two, or three accounts, begin subdividing each dollar according to where that portion of the dollar is supposed to go. If your cost of goods sold (COGS) is 30%, then roughly 30 cents of each dollar should be funneled into a COGS account, and so on. After a year of subdividing our own accounts we realized the massive real and psychological value of subdividing each dollar. Others started following suit and we even began tracking the weekly balance of our cash into what was a more revealing “cash flow” report than the reports we were pulling from our bookkeeping software. I am amazed that such a simple method is disdained by so many bourgeois. Experience has taught us that simple things are often the key to clarity, and in this case, retaining more profit to be used for the things that matter most. There are four primary reasons we have seen that rob owners of the joy of knowing where their money is going by subdividing their dollars. First is the barrier of our own mindset. Whether it is the excuse of, “I'll just do this all on a spreadsheet”, or the abdicating thought of, “it's too much work”, our minds are the first to put up a fight against simplicity. Just ask yourself, “am I content and joyful around what I am doing now?” You might be content, but all of that effort and not much to show for it at the end of the year will leave an owner demoralized and empty. Subdividing resources is not a novel concept and has worked for thousands of years across thousands of cultural settings. Barrier number two is the bank who will be happy to add accounts for a fee. There are plenty of local and remote banks who would love to host your deposits seeing as that money is what allows them to make money. If your bank insists on charges, then insist on another bank. Barrier three is a bookkeeper who is emphatic that “all of those transactions are going to take too much time and skyrocket your bookkeeping fees.” Most of the accounts you add are simple savings accounts that just hold money until it is time to transfer to the government for taxes or to some other account for profit draws. Every quarter your real transactions will only increase by a few and will yield “voodoo”-like results in retained cash in the words of one of my friends who saw a twenty times cash increase in 12 months simply because he was subdividing and watching the money. Find a bookkeeper who is excited to get you the clarity you need around your finances and retain the profit you have always known you could. The finally barrier to implementing the subdivision of your bank accounts is your CPA, not all of course, but some. Most CPA's are tax-first professionals focused on tax returns. There is a growing number of CPA's who are seeing their role necessarily and beneficial evolve into advising beyond just tax returns. If your CPA is unwilling to side with you on “all those new accounts”, there are plenty of CPA's who would love to get you the clarity you need around your finances and retain the profit you have always known you could. Remember, advisors, coaches, banks and support teams are here to serve you, not the other way around. The Doing Mind vs. The Thinking, Solving, Equipping, Delegating (TSED) Mind We recently had some heroic clients in discussing their transition from the first mountain into the second mountain. All clients coming into the Business On Purpose coaching experience begin at Basecamp where they are equipped and installed with the base-level tools to begin operating their business on purpose. These tools systematize four primary areas of priority; purpose, people, process, and profit. At basecamp, imagine each person is getting fitted with the appropriate business harness and then we begin outfitting them with the tools of a written vision story, master process roadmap, subdivided bank accounts and dashboards, and about 23 other tools that are often either missing, or in partial form. Upon being outfitted and equipped at basecamp, we begin climbing the business owner's first mountain where each of these tools both for the owners and key leaders are implemented and tested. After proving to themselves the utility of these tools and enduring a few slips and falls, the owner and key leaders then begin to set their minds on the second mountain. While it takes a few years to become equipped and acclimated; owners on the second mountain climb realize that the equipment and testing they received were necessary for the second mountain climb, and yet no amount of training could prepare them for the mindset shift needed to make the important move from the “doer” to the “thinker/solver”. While in this recent meeting, I was physically watching our clients wrestle in their minds with the death of their “doer” mind and the awkward adolescent growth of their “thinking and solving” mind. A phrase we remind our heroic owners often is, “You must move from task-leadership to people-leadership.” And remember, tasks never talk back. Tasks don't project emotion. Tasks move when you want them to move, and don't move when you let them sit. People are very different. As we worked through this death and new life scenario we stumbled upon a paradox; the doing loop vs. the thinking/solving/equipping/delegating (TSED) loop. Here is how it works. For those caught in the doing loop, more doing will always be their answer to challenges that should require thinking/solving/equipping/delegating (TSED) instead. The doing then cascades into a death spiral of sorts. Doing then leads to working too long. Working too long leads to burnout. Burnout leads to frustration and perpetual negativity. The negativity is eased briefly due to an increase in short-term income (because the doing produces more immediate response). The irritation and money then responds with consumption; consuming food, stuff, or anything that will numb the pain of more doing. The consumption leads to emptiness which breeds bitterness. The bitterness will spur one of two responses: more doing (leading to more spiraling) or opting out of the business altogether and doing something else. The doing loop is endless until it is broken either by brokenness, or broken through a willful desire to begin thinking/solving/equipping/delegating. When an owner decides to forego the easy solution of “just doing it myself” and instead leans into the thinking/solving/equipping/delegating (TSED) loop, then will then break the cycle and find joy. How? Think about a small fire that is burning in your business right now. Just one. You could go put that fire out yourself right now. You get the joy of feeling like a micro-superhero if only for a moment and the problem is solved…for now. The downside is that you have likely left your team feeling inadequate and certainly ill-equipped to handle the problem in the future which means you have signed yourself up for a lifetime of doing. Or make a different choice. The TSED model works like this. Fire starts burning and instead of you rushing in with all of your gear to put it out, you stop. You see the problem which invites you to think about a solution. Once you have documented or recorded the solution, you then equip another person to permanently extinguish that fire every time it flares up in the future. The delegation comes when you actually prepare the training, trust the other person to execute on the training, and then have a set follow-up to get a report back on progress. You have now shown dignity, humanity, and leadership to another person while saving yourself hours of time and frustration; both of which cannot be reversed. Once time is lost, it is not recaptured. Once frustration is vented, it is out. Think. Solve. Equip. Delegate. We don't need you to be our superhero; you don't need to shoulder that additional weight. We need you to make time to think, solve, equip, and delegate. By walking through the TSED loop you create efficiency and empowerment. The efficiency and empowerment create margin. The margin creates a profit of time, money, and connection which snowballs into generosity. Today, you can make a choice to put on the cape of doing, or you can stay in the firehouse and make time to think, solve, equip, and delegate. One leads to a death spiral of frustration, the other leads to joy and generosity, that becomes a work worth doing and liberates you from chaos to make time for what matters most.
