In this episode of the HVAC School podcast, Bryan Orr sits down with Bert and Leanna to discuss Kalos's first official cohort apprenticeship program, dubbed the "Launch Program." What started as Bryan's persistent idea—one that the team initially resisted as too expensive and logistically challenging—evolved into a transformative three-month training experience that brought 15 green apprentices through intensive classroom, lab, and field work across HVAC, electrical, and building automation systems. Bert, who graded himself a B for his first attempt at leading the program, shares candid insights about the challenges of planning and execution. While he meticulously mapped out the first two weeks hour-by-hour, the remaining time was far less structured, leading to valuable lessons about the importance of ongoing planning and verification. Leanna, who came to Kalos with both teaching experience and a commercial HVAC background, brought crucial support that Bert initially didn't think he needed. Her contribution proved essential in managing the group of 15 and ensuring hands-on engagement. Of the original cohort, nine graduated, with two additional apprentices added later who showed exceptional promise. The conversation reveals critical insights about what makes training effective in the trades. Both trainers emphasize the importance of hands-on experience over lecture, with Bert noting his biggest mistake was spending an entire day lecturing on refrigerant circuits before showing apprentices actual equipment. The most successful exercises involved real-world scenarios, like Leanna's mock dispatch day where apprentices handled service calls from start to finish, including customer communication. The program also incorporated broader trade skills beyond HVAC—carpentry, ladder safety, and tool confidence—recognizing that many young workers today lack the tactile experience that builds confidence in using tools and solving problems independently. Perhaps most importantly, the discussion highlights the value of verification and confidence-building over knowledge dumping. Bert learned that making diagnostic exercises too complex early on destroyed apprentice confidence, while starting simple and building up created self-motivated learners. The cohort model's unique advantage lies in its competitive yet supportive environment, where apprentices can gauge their progress against peers who started at the same level, creating natural motivation to improve. While expensive and demanding, the program represents a long-term commitment to developing well-rounded tradespeople who can think critically and solve problems—not just perform repetitive tasks. Topics Covered: The origins and initial resistance to implementing a cohort-style apprenticeship program Structuring a 90-day training program with classroom, lab, and field components The critical importance of planning and having adequate instructor support Selecting apprentices: key traits including self-motivation, adaptability, and humility Balancing lecture, hands-on training, and real-world field experience The power of verification and skills checklists over pure knowledge transfer Teaching broader trade skills (carpentry, ladder work) to build overall confidence Creating realistic scenarios like mock service calls for soft skills development Managing group size and the challenges of keeping all apprentices engaged The role of confidence-building in safety and long-term success Starting simple with diagnostic exercises and building complexity gradually Using field feedback and peer comparison as motivational tools The cost and commitment required to run effective cohort training programs Have a question that you want us to answer on the podcast? Building HVAC Science - Building Performance, Science, Health & Comfort
In this episode of the Building HVAC Science Podcast, Eric and Bill welcome Nathan Orr, Sales Director at Kalos and co-founder of Blue Rabbit. Nathan is candid, reflective, and unfiltered, sharing how his creative process—whether through writing late-night reflections or even experimenting with unconventional podcast settings—helps him process emotion and sharpen perspective. His insights reveal a person who values authenticity and believes in using catharsis constructively, rather than destructively. Nathan also dives into Kalos' growth story and culture. He attributes much of their success to embracing counter-culture thinking, focusing on training, and never being satisfied with the status quo. Kalos has become known as one of the best places to work because of its emphasis on excellence in the “little things,” respect for tradespeople, and willingness to challenge industry norms. Nathan also shares how HVAC School and other training ventures grew organically from the company's internal needs to develop people into professionals. The conversation then shifts to Blue Rabbit, a consulting and problem-solving firm Nathan co-founded. He explains its mission: bridging the gap between engineers, tradespeople, and customers to improve project outcomes before mistakes become costly. Along the way, Nathan sprinkles in his signature humor and life lessons—from practical roadside survival tips to reflections on regret, pride, and authenticity. It's an episode that blends industry insights, cultural philosophy, and personal stories in a way only Nathan could deliver. In this short podcast episode about a bigger-picture topic, Bryan talks about making stuff real. He talks about how to make ideas, businesses, podcasts, and other large projects come to life based on his experiences with HVAC School, Kalos, and several other current and past projects. Understanding yourself and the thing you want to do is the first key to making things real. You need to be able to speak intelligently about a topic (without sounding pretentious); mastery isn't always the goal, but you need to have some level of understanding of the general topic and your own strengths and weaknesses. Starting a business requires you to acquire at least a working knowledge of software, compliance, insurance, licenses, and other items related to that particular business. You also want to avoid relying solely on someone else's vision or advice for your project. Then, curiosity and exploration are key; you need to get practice and immerse yourself in the work to get an understanding of the process and your strengths and weaknesses. It's okay if your work doesn't look good; you just need experience, not affirmation, early on. Hiring good people also matters; these people don't need to be perfect, but they need to be growth-oriented and reliable. You'll also likely work with people who are poor fits before finding the right person for your business or project. When you have the right people on your team, you need to be consistent, communicate clearly, pay well and on time, and provide plenty of meaningful work. In this short podcast episode, Bryan talks about some no-serve situations he's encountered as a technician and HVAC business owner. He also talks about situations that may be unpleasant but aren't quite no-serve situations. Some common and obvious no-serve situations are when a client threatens a technician, especially with lawsuits, bad reviews, or even bodily harm. However, some clients are just naturally defensive, so we want to be careful and give people a chance if they're angry and might just need to calm down. Unrealistic expectations can also cause no-serve situations. Some complaints are tricky to deal with but can be solved, but other problems are impossible to solve. We have every right not to serve clients who have problems that don't have realistic solutions (such as wanting a thermostat that doesn't make a clicking noise at all). In those cases, Kalos usually gives some degree of a refund and agrees not to do business with the customer again. Dirtiness of the living space can also be a no-serve situation. Unless a home is dangerously filthy (e.g., it can cause a respiratory disease) or the equipment is not accessible, we can serve them. Even if the home is filthy or the equipment is inaccessible, we can ask the owner to clean up and return to serve them. On the other side of the coin, hypochondriacs can be a challenge to deal with, but no-serve situations are rare; we can take precautions, including more thorough testing and hold-harmless agreements. Other no-serve situations are people who don't pay, people who regularly pay extremely late, customers who aren't the owner (such as tenants or family members), and clients who try to drag you into drama with other contractors. In this episode of the HVAC School Podcast, host Bryan sits down with Phil, the executive electrical team leader at Kalos who has transitioned into the world of estimating. Phil shares his extensive background in electrical work dating back to 1994, from his high school electrical elective to running his own business for eight years before joining Kalos and eventually establishing their estimation department. The conversation delves deep into the fundamentals of estimating in the trades, contrasting traditional qualitative approaches with more rigorous quantitative methods. Phil emphasizes that good estimating is about "finding the truth" - understanding the actual costs of materials and labor for a project. They discuss how traditional estimating often relies on heuristics and past experiences with similar jobs, while more detailed estimating involves comprehensive takeoffs and assembly-based counting. The pair explores how estimation isn't just about producing a final number but should provide valuable information that transfers to the production phase. A highlight of the episode is Phil's introduction of his self-developed estimating software called Unity Build. He explains how his interest in AI technologies led him to learn programming and eventually create this cloud-based solution that integrates AI assistance while maintaining the fundamental tools needed for thorough estimating. The software allows for collaboration between team members, is entirely browser-based, requiring no downloads, and is priced at $125 per month per seat. Bryan emphasizes that this is Phil's own business venture that he's taken an interest in, and they both stress that potential users should buy it for what it currently offers, not future promises, though they are committed to continuous improvement. Topics Covered: Phil's 30+ year journey in electrical work and how he learned estimating The difference between qualitative (heuristic-based) and quantitative (detailed takeoff) estimating approaches Unit pricing vs. assembly-based takeoffs in estimating How good estimating transfers value to the production phase The workflow of detailed estimating from information gathering to closeout Labor factoring and how it affects cost calculations Phil's development of Unity Build estimation software using AI integration Cloud-based advantages of the new software, including collaboration capabilities How Unity Build facilitates handoff from estimating to production Pricing model ($125/month per seat) and target customers (small to mid-sized contractors) The importance of estimating honesty and finding the "truth" in project costs Check out Unity Build Estimation at https://unitybuildestimation.com/. Send us a textIt is that time of year again where EstoBro celebrates Pokémon Day with fellow trainers, collectors, gamers, etc. This year's episode features Johto Johnny and the return of Lebanon Don. The nerd collective discuss how the Pokémon Company had to back pedal to their 'big brother' Nintendo after the mass popularity of Palworld (12:40). A law suit has followed between the two monster collecting titles, which can subliminally be considered karma with Nintendo being down this road in the past. The next major title of the franchise is Pokémon Legends: Z-A which has not had any major announcement since last year's Pokémon Day (25:35), as the Gents decipher who the starter Pokémon will be upon release of this game. Nintendo also had a showcase for their next gaming counsel, the Switch 2. EstoBro engages his guests on what this means for the Pokémon franchise (49:30), as the collective make some bold claims for what will be available for Pokéfans; especially the future release of Generation X going hand-in-hand with the 30th anniversary next year. There's also speculation surrounding other areas of detail, like the state of Pokémon Trading Card Game and the TCG Pocket that released last year (57:00). Tune in, fellow Pokémon trainers! In this short podcast, Bryan talks about electric vehicles and whether EVs present an opportunity for HVAC technicians. The residential sales lead at Kalos recently mentioned that keeping an EV in a conditioned garage is advantageous, and it's an upgrade we can offer our customers. In hot weather, EV battery performance and health can be degraded. On top of that, the vehicle consumes power when the vehicle gets hot so that the A/C can control the climate inside the car and preserve the interior. Most people also charge their electric vehicles in the garage at night, so it would stand to reason that conditioning the garage can yield energy savings and improve vehicle longevity. Attic encapsulation above the garage is also an option to limit warm, moist attic air from leaking into the garage; HVAC upgrades can include using closed-cell foam to encapsulate the attic and install a dehumidifier in there. Conditioning a garage requires you to think about insulation. In our market (Florida), block walls don't insulate very well. Even when we can't do very much with the walls, we can usually use some polyiso boards inside the garage. However, we could get some moisture challenges, and carbon monoxide could be an issue if combustion appliances are in the garage (like furnaces, water heaters, or gas-powered cars). We can recommend using heat pump water heaters, and we should quote a low-level CO monitor in cases when garages have a CO risk. It's important to make sure the garage remains separate from the rest of the house even when we do these upgrades. Keeping the garage separate helps prevent chemicals from getting into the airstream, especially yard chemicals or cleaners. Have a question that you want us to answer on the podcast? In this unique episode of the HVAC School podcast, Bryan interviews Donovan Ryckis, CEO of Ethos Benefits, diving deep into the complex world of healthcare financing and employee benefits. Ryckis shares his journey from financial advising to becoming a healthcare benefits consultant, driven by a mission to expose and transform the inherently problematic healthcare system. The conversation reveals the stark inefficiencies in traditional healthcare models, where insurance companies and healthcare providers often prioritize profit over patient care. Ryckis explains how most employers have been led to believe they cannot control healthcare costs, accepting annual increases as inevitable. By applying a fiduciary approach—similar to financial advising—Ethos Benefits helps companies like Kalos dramatically reduce healthcare expenses while maintaining or improving employee care. A key highlight of the discussion is the innovative strategies Ethos implements, such as negotiating directly with healthcare providers, exposing pharmacy benefit manager markup, and implementing direct primary care. These approaches not only reduce costs but also provide employees with better, more personalized healthcare experiences. The podcast demonstrates that by taking a transparent, data-driven approach, companies can create win-win healthcare solutions that benefit both the organization and its employees. Key Topics Covered: Healthcare financing vs. traditional insurance models Pharmacy benefit manager markup and hidden costs Negotiating medical claims and reducing excessive billing Direct primary care and its benefits Strategies for controlling healthcare expenses Importance of transparency in healthcare pricing The documentary "It's Not Personal, It's Just Healthcare" Challenges in the current healthcare system Empowering employees through better healthcare options Learn more about Ethos Benefits at https://ethosbenefits.com/ and the Ethos Effect Podcast at https://www.ethoseffectpodcast.com/. Jesus is the Good Shepherd, but what does that mean? There is more than one word for “good” in Koine Greek, but the two most common are agathos and kalos. While agathos focuses on “useful”, kalos focuses on “beautiful” and “excellent.” Kalos denotes a captivating and attractive character. Jesus is the beautiful and excellent shepherd that attracts and captives us! What is it that makes Jesus so attractive and captivating? His love. Jesus' love for His sheep was demonstrated so beautifully that it should attract us to Him. Despite the grisly nature of the cross, there is something incredibly beautiful and captivating about it. “Greater love has no one than this, that someone lay down his life for his friends.” (John 15:13) Take-Home Message: The Good Shepherd loves His sheep. The Good Shepherd… Died for His sheep (11-13). Unites His sheep (14-16). Has authority over His sheep's enemies (17-18). Jesus has authority… Over Satan.Over sin.Over sickness.Over death.Over everything. Separates His sheep from the world (19-21). Message: I Am the Good Shepherd Scripture: John 10:11-21 Simple. In this episode of the HVAC podcast, Bryan and Max Johnson from Kalos discuss the critical role of a startup and commissioning technician in the HVAC industry. Max, who has experience in both residential and commercial HVAC, shares his insights on the importance of understanding the scope of work, equipment specifications, and code requirements. One of the key responsibilities of a startup and commissioning technician is to prevent any costly issues that may arise during the installation process. This includes identifying and addressing potential problems with ductwork, refrigerant charge, electrical wiring, and airflow. A comprehensive checklist ensures that no crucial steps are overlooked, such as setting up communicating equipment properly, ensuring the correct accessories are installed, and verifying the drain system is functioning correctly. Proper electrical work is another critical aspect of the startup and commissioning process. Max highlights the importance of using the right connectors and wire sizes to prevent issues like loose connections or overloaded circuits, which can pose fire hazards. Additionally, he stresses the importance of verifying the voltage is within the acceptable range for the equipment, as over-voltage can lead to premature failures. Airflow is another crucial factor that the startup and commissioning technician must address. Setting the correct airflow before charging the system is essential, as it ensures the equipment operates efficiently and effectively removes the necessary amount of latent heat. He recommends using tools like the TrueFlow grid and DG8 manometer to accurately measure and validate the airflow. Follow the manufacturer's charging recommendations closely, as each piece of equipment may have unique requirements. Use a comprehensive calculator, such as the one available on the HVAC School website, to determine the proper charge based on factors like line set length and size. Key Topics Covered: · Understanding the role and importance of a startup and commissioning technician · Developing a comprehensive checklist to ensure no critical steps are missed · Addressing potential issues with ductwork, accessories, and drain systems · Proper electrical work, including connector selection and voltage verification · Importance of setting the correct airflow before charging the system · Following manufacturer guidelines for refrigerant charging Have a question that you want us to answer on the podcast? This podcast episode is Part 1 of a Kalos class on rack refrigeration given by Matthew Taylor. This first segment focuses on the basic refrigerant circuit and oil management of a parallel rack system, common in market refrigeration. Parallel racks follow the same general process as any other compression refrigeration system. However, they contain multiple compressors on a single rack. These systems have multiple suction lines that tie into one single suction header that feeds into multiple compressors. The suction side of the piping is usually a long distance with varying elevations; risers are vertical stretches of piping that carry oil and refrigerant up and pose a challenge for oil return. The compressor takes low-pressure vapor on the suction side and turns it into high-pressure vapor on the discharge side. From there, the condenser rejects heat from the refrigerant, which brings the superheated vapor down to saturation temperature and further rejects heat to make the refrigerant fully liquid (subcooled). Metering devices drop the pressure of the refrigerant, and the cases contain evaporators that absorb heat and boil off refrigerant, which travels to the compressors via the suction lines. Parallel racks come in multiple varieties, but the ones in this podcast are of the direct expansion (DX) variety. Saturation remains a critical principle in these systems: superheat, subcooling, and the pressure-temperature relationship all drive system operation. Matthew also covers: Different types of rack refrigeration systems Customized variations between racks Looking up case information and reading legends Oil return and controlling velocity Mechanical subcooling Full load amps (FLA) and locked rotor amps (LRA) Temperature glide: dew point, bubble point, and midpoint EPR installation Evaporator efficiency and superheat Compressor types Compression ratio and liquid or vapor injection Oil management components and controls Have a question that you want us to answer on the podcast? This podcast features a lively discussion on expansion valves, particularly thermostatic expansion valves (TXVs or TEVs), with a panel of expert guests - Corey Cruz (a market refrigeration tech), Matthew Taylor (head of refrigeration service at Kalos), and Joe Shearer (with Precision Air Conditioning). The conversation kicks off by busting some common myths surrounding expansion valves. The guests agree that minutiae like the precise clocking (rotational orientation) of the sensing bulb or whether it's mounted horizontally or vertically tend to be overemphasized. The key is ensuring good thermal contact between the bulb and refrigerant line. They dive into the operating principles of an expansion valve, explaining how it's essentially a balanced system of forces between the inlet (liquid) pressure, the outlet (suction) pressure, the pressure in the sensing bulb corresponding to superheat, and the adjustable spring force. Getting the superheat dialed in properly is crucial for efficient system operation. The experts share valuable insights on best practices like avoiding heat damage during brazing, using the right valve for the application, not adjusting the valve unnecessarily, allowing stable operation before making adjustments, and considerations like external equalizers. Real-world examples and demonstrations with failed valve components illustrate the importance of proper installation and maintenance. Topics covered include: Common expansion valve myths and overemphasized factors How an expansion valve works and the balanced forces involved Superheat, hunting, and minimum stable superheat Recommended bulb insulation practices for different applications Proper bulb mounting, clamping techniques, and thermal contact When and how to adjust the valve (or not) Effects of plugged external equalizers and pressure drops Selecting the right valve size and type (bleed vs hard shutoff) Common installation errors like reverse flow direction Troubleshooting tips for various systems and scenarios Importance of airflow, load conditions, and other system factors Have a question that you want us to answer on the podcast? He also recaps the entire Nintendo Direct Partner Showcase from last week and does a deeper dive into the new Contra game. GET HYPED!
In this podcast episode, Bryan has an enjoyable conversation with his wife Leilani about navigating family relationships while building a business. They discuss the challenges and benefits of mixing family and work, setting boundaries, and maintaining perspective. Bryan starts by admitting he felt intimidated to have Leilani on the podcast before, joking about her “big muscles and dominating presence.” Leilani jokes back, saying Bryan seems less intimidated now that they've been together so long. They then dive into the topic of starting their family business, Kalos, back in 2005. Leilani remembers feeling excited but also some “pain” around Bryan turning down a big raise to go out on his own instead. She was impressed he felt so confident to leave the security of a paycheck, which made her believe Kalos would succeed. However, as a young couple they were already not making much money, so the pay cut hurt. Other topics they discuss: Holding morning meetings with employees in their small home when Kalos was just starting out The awkwardness Leilani felt sometimes hearing family members complain about each other or the business How they've generally had good boundaries between family issues and personal relationships Funny stories about occasionally discussing business at improper times around non-family friends Taking on jobs outside Bryan's wheelhouse (like painting) in the early days out of necessity The importance of being willing to do work others may see as "below them" to make a small business succeed How Bryan easily gets bored doing repetitive tasks, and prefers to delegate Leilani's appreciation that Bryan respects her contributions to the family and doesn't compete with her for time The need for humility and perspective when running a family business Learn more about the 5th Annual HVACR Training Symposium at https://hvacrschool.com/Symposium24. A lot of the time she will say “Daddy, stop singing!” which hurts a little but is totally fine, ha ha. But today she said “Dad I want you to sing ‘Down by yon green bushes!'” That's the first line of a song that I actually learned maybe two years ago from Niamh Parsons's appearance on your podcast, “Bonnie Woodhall,” and Niamh told a great story to go with it as well, about trying over multiple late - night sessions with her fellow musicians to remember the whole thing. I loved that song as well as her story, and I sing that a lot around my house, but - me not sounding much like Niamh when I sing - I don't get a lot of requests around here exactly, and it really tickled me that my kid requested that one. Anyway, please keep up the good work Marc, and if it's not too late to say so, a very happy New Year to you." Patrick Rieger sent a picture and asked about photo sizes for the podcast: "Thank you. This podcast is based on a Kalos meeting about pipefitting best practices, particularly in commercial refrigeration applications. It begins with a few words about quality workmanship by the Kalos founder and CEO, Robert Orr. Pipefitting consists of repairs and joining metals; when joining metals, we need to liquify the alloy and draw it into the joint via capillary action. When pipefitting, oxygen can present some problems by coating the inside of the pipe with oxides that can contaminate the system. We can reduce the likelihood of oxide formation by flowing nitrogen while brazing; purging nitrogen displaces the oxygen in the lines before brazing, and flowing keeps oxygen out during the brazing process. Tip selection will be based on the piping diameter; tips that are too small won't adequately heat the pipe, and tips that are too large will consume too much fuel. You'll also need to leak-check your torch tanks and ensure that you have the appropriate ratio of oxygen to acetylene by aiming for a neutral flame rather than a carburizing or oxidizing flame. After brazing, we need to perform a nitrogen pressure test to ensure that the system is leak-free. Then, once the pressure test is passed, we should evacuate the system to keep the system clean, dry, and tight. Bryan, Matthew, Roman, and Nathan also cover: Brazing vs. soldering Properties of base metals Alloy properties and appropriate uses Mineral oil vs. POE oil and cupric oxide Safety practices and PPE Preparing copper (sealing, deburring, etc.) Valve seating Penetration and the gaps between surfaces Base metal temperature indications Advantages of nitrogen for pressure testing Vacuum pump best practices Micron gauges Learn more about the HVACR Training Symposium or buy a virtual ticket today at https://hvacrschool.com/symposium. We are going to spend most of the day at a local Irish Pub that is having live music all day including the band Beltaine which has been on the podcast. That night we are seeing The Gothard Sisters in concert." Bart Creedon emailed: "Hello Marc - 1. Living the life of Reilly, since I was fortunate enough to be able to retire last July. 2. I'll sport a little green, consume a little Guinness and look to stay out of too much trouble. 3. I've been listening to Delia Murphy's recordings. My curiosity was piqued having encountered a fictionalized version of her in Joseph O'Connor's "My Father's House", a novel primarily about Hugh O'Flaherty's exploits during WWII in Nazi - occupied Rome. I also discovered that Joseph O'Connor is brother to Sinead O'Connor, one of my favorite Irish singers. Thanks for asking." DawnMarie Sharit replied: "I listen while I am doing tedious work, because it gets done so much faster, and I typically have a huge smile on my face, if not a wistful tear in my eye!" Kelly Frenette replied to my email: "Let's see.... Of course I'd love a bonus episode! What are you doing while listening? Wood turning, resin casting or driving. I'm keeping my ancestry alive and remembering the celtic history. I always have it playing in the background while I work."

My partner is Walt and our dog is Tara (yeah, like the Hill). Funny songs? Off the top of my head, you could do a whole set by Gaelic Storm: Johnny Tarr, Don't Go For the One, The Night I Punched Russell Crowe in the Head, The Night Pat Murphy Died, Darcy's Donkey. Others, done by lotsa bands, Why Paddy's Not At Work Today, Miss Fogarty's Christmas Cake, Tim Finnegan's Wake. Can you play the Prodigals? Uncle Arthur, The Drunken Warbler. Sounds like a fun show, looking forward to it!" Christine Manbeck emailed St Patrick's Day pictures: "from left: Mayor Frank Cownie, Des Moines; Aoife Scott, singer - songwriter; Tina Manbeck, Host of Celtic Music Show, KFMG 98.9 FM" The Celtic Music Association of Des Moines in the Friendly Sons of St. Pat's Parade.
