Scott Osman always thought he never needed an executive coach. Jacquelyn Lane had an epitome when she vigorously tried to defend a mistake she had made when one of her supervisors asked her, “What does it serve you to be defensive here?”Both now run 100 Coaches Agency, an organization representing the world's best coaches, founded by internationally renowned author, coach, and educator, Marshall Goldsmith. During their Take Command Podcast conversation, Osman and Lane share their passion for the importance of coaching removing career-limiting thinking and unlocking leadership potential. From their own experiences, they strongly affirm that coaching changed their lives. Here are a few of their insights:Coaching matters. Lane defines coaching as the “ability to learn, grow and develop, which is often about taking feedback to be open to change and input from others. They're simply things that we can't see in ourselves. And so coaching is an outside perspective that helps us learn, grow, and be better.” Both Lane and Osman agree that securing a professional coach is best, but if people are not ready for that yet, they should seek out their bosses or peers to give them clear, honest feedback. Osman describes coaching this way, “The world around you is changing, and the coach can help guide you through that change to deal with the things that are different and also help you either to be different or better … So, the very first hurdle is being open to change.”Embrace expansion. Osman admits he told many potential coaches that he was feeling good and didn't need any help until one coach changed his mind. The coach explained: ‘“If that's the case, then how about we work on expansion?'” Osman explains. “And he went on to explain it in that first session. He said, ‘Look, if you believe that things are good the way they are this is a self-limiting belief and it's stopping you from thinking beyond where you are now.'” Ten years later, Osman says, “Coaching is not about fixing a problem; coaching is very often about creating expansion.”Beware of blind spots. Osman and Lane say everyone has them, even if they vehemently deny they do. “There are just these glaring blind spots that are by the nature of blind spots invisible to me,” Osman explains, “and I need someone from the outside who has a different perspective and a different experience and a different point of view to help me see what I don't see.” Lanes offers this colorful analogy: “The saying goes: the jam can't read the label on the jar, right? None of us can see ourselves from the outside. And similarly, you know, if I think of so many great leaders who become aware of challenges in their business that they simply didn't see, only because they asked some of the other people in the business. For example, front-line workers.” Osman tells the story of Hubert Joly, the former Best Buy CEO who turned around the company, in part, by traveling the country asking employees for their advice.Ask questions. One method corporate leaders are successful is when they create safe spaces where their employees feel comfortable sharing ideas and criticisms. Osman and Lane say leaders must be willing to ask questions.“It's amazing how few people, especially leaders,” Lane says, “ask for feedback or ask for the ideas and suggestions of people beneath them. Many leaders think that it's their job to have the answers or to fill the space with their ideas, input, and insight. When Covid hit, he pivoted from his primary work with Leaders' Quest to establish a virtual coaching and consulting practice including work with multiple senior executives globally.   In addition to these assignments, he presently is coaching the CEO and the President of 100 Coaches Agency, a talent organization birthed by Marshall Goldsmith and Scott Osman that curates and connects senior coaches with Fortune 50-100 CEOs and senior executives in the US and abroad. He also has led the collaboration of a globally sourced program exploring the development of 10x Mindset and Action. You know they really live what they talk about, and that makes an enormous difference. There's someone who walks beside someone and can listen for a long time and ask great questions. I think some of the most powerful coaching I've observed is when something just gets unlocked in someone. They have a flash of insight. Or this moment where their life is really never quite the same, and that's a powerful thing. Or someone who just calls out the best in someone, someone who can hold them accountable to reaching those goals. Scott: Number one, they're able to develop a deep and trusted connection with the person they're working with. So there's complete openness and transparency and trust. And again, at the level that many of our coaches are operating in, that's a very rare thing. You know, one of the things common among all top leaders is they don't really have anybody that they can talk to in a trusted way, because everybody needs or wants something from them. So that ability to be that very close, trusted relationship is key. And then knowing what to do with that relationship, both in terms of, on the one hand, being respectful and, on the other hand, sometimes I would call it abrasively blunt, right, and tell them unabashedly what they need to hear. Coaches should not be afraid to be firedScott: One of the things that my heart really goes out to with coaches is you have to be not just willing but embracing of being fired, which is a little counterintuitive for people. So if you're afraid of being fired as a coach, then you're not going to say the things that might get you fired, which are probably some of the things that the person you're coaching really needs to hear. You just have to accept the fact that you're going to say some hard things that people really don't like. That may be the end, but that's part of the price of coaching. That's a great tone-setter, it's what that is. On becoming coachableJacquelyn: We've had the great pleasure of doing this now for several years. We've witnessed over 300 executives and engagements and at that point now just started to aggregate what makes certain engagements successful versus others, and there's really one characteristic that has consistently risen to the top, and that's what we call coachability, which is dependent not on the quality of the coach, but rather on the quality and coachability of the leader. I mean, that is one of the core insights we had too, and this goes back to what I just said earlier about the great coaches walk the walk. Great coaches are also coachable people. They know what it means to receive coaching and, oftentimes, a great coaching relationship. A great coach is soliciting feedback from their client all the time. “Was this what you needed? Did you get something insightful out of this? How close were you to firing me today?” It's all about continuing to exchange that feedback so that we can continue to grow and become better.We can certainly talk about mindsets and qualities of people who are very coachable. But I think I'd first like to mention what we call our openness framework. And our openness framework is this idea that if you are open to making a change, if you are open to receiving feedback, you're open to taking action and open to being held accountable. That makes you coachable, and, of course, part of the reason we use the word, “becoming,” is because you never just arrive, you never are coachable. You are constantly becoming more and more coachable. And you are becoming more and more open all the time to those ideas. But just, you know, if you can crack the door open a little bit, let that light shine through, and take that first step, then the coaching process will carry you, you'll start to build some momentum, turn that flywheel.
