Use three descriptors to finish this sentence: “A leader is…” Vulnerable, curious, and gets continual feedback. What is a question that leaders should be asking either themselves or others? Jason Treu talks with Liz & Kat about building teams, trust, social wealth, and his game, Cards Against Mundanity. This week Liz and Kat welcome Jason Treu, author of the book Social Wealth, whose goal is to help teams get to know each other. He gives us his advixe to building a career with real connections, including telling us about his game that's designed to help you start making those connections, Cards Against Mundanity, . Jason started his career in Silicon Valley, working with companies like Apple and eBay. He saw great leaders doing all types of things, and now does executive coaching, leadership training, teamwork and communications, building trust. He also works on the HR side on collaboration and teamwork. He was working as a VP of Marketing when he started coaching and proving out his model for building great teams, and eventually he scaled the business and set out on his own. We asked what Jason believes makes a great team. His answer: building connections build trust and great teams. Unfortunately, many leaders who have built great teams don’t know how they did it, and don’t know how to do it again. People all need to build better relationships. Great performances come from teams that have worked to build trust. We ask about socialization at work, and Jason feels that people today look to connect with people from work, make friends there, and have a purpose. It's not the perks at work that attract people. We discuss soft skills and practicing them. Great leaders need strong soft skills, but people don’t spend time developing them. Leaders need to be held accountable for their own soft skills as well as developing in them in other and upholding the team culture. Jason has introduced his game, Cards Against Mundanity, to over 30,000 people to create bonds and trust with people which can be done at any level. People crave connection. and they make those connections with other people who they have gotten to know and trust. That's when they can take their armor off. My guest is Jason Treu. He's an executive coach and best-selling author of Social Wealth, a how-to guide on building extraordinary business relationships. Don't forget to subscribe and rate us on Apple Podcasts! Make Time to Build Team and Client Relationships I had to get everyone to buy-in on the team by getting to know them. Just trying to show a great plan or getting some results wasn't enough to motivate people. I really have to understand and learn a lot about them. The same thing happened on the client side. I had to build a lot of relationships with people, and then I had to fundamentally understand their business from top to bottom, so I not only could give them marketing advice, but also business advice. Patterns that sabotage your success In life, what happens is that you start learning as a kid and over time, you become an adult. Some of the things you learned as a child, no one tells you to stop learning over time. Your parents might tell you, “Don't talk to strangers” when you were ten because they don't want you to get into trouble and get abducted or something. But what they don't tell you when you're 18 and going off to college is you have to do that to meet people. What ends up happening is a lot of the things that end up helping you or keeping you safe are now sabotaging your success. One simple example is, let's say there's someone who's a poor listener and they're having problems. People around them are telling them they're not good listeners, they don't seem engaged, they don't care about them. When I go back to their childhood, they've lived with very large families. They grew up with quite a few siblings and they had to yell over their siblings to get their parents' attention. I was working with someone and they wanted to go to a school function back when they were in fifth grade. I was like, “What did you do?” and they were like, “Well, I elbowed my sister and brother really hard, simultaneously…and they fell off their chairs. And then I yelled across the table at my Mom and Dad and told them I needed them to go to some school function. And they said, “Yes.” Then I asked them, “Could you have gotten them to go any other way?” And they were like, “Probably not, because I wasn't that loud or overbearing, so it was really hard to get their attention with everyone around, so I was really worried I couldn't.” They learned at that point that listening wasn't helpful, and it would not have gotten them what they wanted. Well, they carried that trait through their entire career, and now it's killing their success and the people around them are frustrated and won't talk to them. Look Inward to Find Your Blind Spots Change and great things start inside of you, not out. I always say that that's the place you ultimately have to start from to learn, and that helps you learn about other people. If you don't, these blind spots will end up crushing you because you'll unable to see them but everyone around you will. How do we re-invent the company to increase everything across the board? One key finding is that a team of ivy league super stars doesn't make a high performance team The #1 key factor required found universally in all high performing teams was "psychological safety" which includes 1) vulnerability, 2) caring; 3) sharing; knowing people on a deep personal level People can throw out crazy ideas and questions; and those are not only supported; but the group actually wants and encourages team members to share them Teams of average people with psychological safety consistently out perform teams of "superstars" In traditional teams with "super stars" you may have 1 or 2 leaders generating all the ideas in a group of 10; when you have 10 "regular folks with psychological safety you are getting 10 people working in a true collaboration Senior people in leadership roles have less self-awareness and almost always assume they are right; where as average people are more open to thinking they might be wrong Google this: Harvard debate team lost to a team of prison inmates People believe that trust leads to vulnerability; the opposite is true; sharing vulnerability leads to building trust Once trust and friendships are established in teams, people are motivated and inspired to work harder to avoid disappointing their teammates and friends; they do this because they know their teammates care about them personally and professionally Professor Arthur Aron 1997 asked the question: "How can we enable people to become fast friends?" 54 grad students played a question and answer game for 45 minutes; 30% said they made closer relationships than they ever had in their lives No one questions a leader if they drive a company to earn $1 billion; no one asks the question; do your employees like each other Part of the magic of the "game" is that the cards are random and it's not a stranger or someone you don't like asking the questions, it's just a random card in a game, so the fight or flight mechanism is bypassed automatically and people feel safe to share A highly developed skill can hide a lack of self-awareness; like a great sales person is really not a very good manager but they get by because of their high skill in sales; a person who is more self-aware and socially aware may not be a great manager but will be aware and open enough to learn from others what corrections need to be made A leader with low self awareness asks for help to improve performance; the team says the boss doesn't listen. On today’s episode, we are live from Dallas interviewing our client, Jason Treu. (Excuse the background noise from the Sheraton lobby!) Jason helps successful leaders overcome management and career challenges within their organizations. What are the most common pain points you find with your clients? Most of it stems from early childhood trauma. These traumas are holding them back. Jason helps them change learned behaviors from childhood that are no longer serving his clients. How can managers deal with employee issues that may be personal? You have to get to know people personally to help with their work performance. No one can truly separate work and personal. Conversations about what people really want are important, too. How possible is it for people to overcome traumas that happened during their early, formative years? You can do it quickly. Most things are just a slight shift. People have be willing to change. One person Jason helped was having sales issues, but it turned out to be a deeper reason of shame about her voice. He helped her overcome this, which turned her sales around! What is the balance between being vulnerable and oversharing? You have to understand the moment and the people you are sharing with. People have to earn the right to hear your story. You don’t have to have it all figured out. Find like minded people in your life who you can relate to. That way you don’t have to explain the whole backstory. What are some examples of questions a manager could ask to open up potential blocks? If you are leading, you have to be vulnerable with the people you are leading. Take advantage of ways to be honest about finances, etc. When you meet new people, be honest that you expect performance at a high level but that mistakes are okay. Encourage people to share their ideas before you share yours. Cards Against Mundanity helps people open up and get to know each other as people. It creates psychological safety. You have to create the culture in the company. Psychological safety causes people to be more emotionally invested and work harder. People want to show up and be seen. How can managers show their staff that they are seen? You have to work on yourself first. You can’t deal with tough questions if you can’t deal with your own stuff. Everyone wants to be vulnerable, but only if someone else goes first. The leader has to go first to show they care. Walk around the office every day for 15 minutes and chat with people about their lives. This shows people you care. What are some things leaders can do to work on themselves? Masterminds Coaches Internal self audit Therapy You have to dig down and figure out what’s happening inside of you and what you need. If you don’t deal with your issues, you will have blind spots. Your fears will manipulate what’s going on. Leaders who have done the work won’t allow people who are manipulative and toxic in their environment. Tell us about Cards Against Mundanity Jason was seeking to understand how anyone can create a “Google” workplace. Studies have shown that asking certain questions can cause immediate friendship and bonding. Psychological safety is the only thing they found across every high performing team at Google. Card Against Mundanity creates this same vulnerability which leads to psychological safety. With the card asking the question, people are more comfortable than when another person asks you something. Are there any questions that people refuse to answer? The only person who refused ended up quitting shortly after. People tend to want to be vulnerable because the average person doesn’t have anyone in their lives who they can share with. Loneliness is higher than ever and climbing (40%). Loneliness goes hand in hand with fear and can cause people to lash out. People’s personal lives are part of their work You need to learn about people’s lives and goals. Helping employees through the process of moving forward personally and professionally is what leads to success in business. Unhappy employees can affect your company’s productivity. People want to feel fulfilled in their work. Psychological safety can help people feel fulfilled. People make what they spend, so no matter what they have, they always feel like they need more. A lot of times outside success doesn’t mean people feel fulfilled inside. Even billionaires want more if they aren’t happy and fulfilled. Modern workplace Great leaders are self aware Your blind spots as a leader cascade into the business. Your business is always being held back by you. What type of help do you need as a business owner? You have to find people who can help with your business and with you emotionally. Most coaches are too focused on the external. The internal hurdles are what is really stopping your success. Some people need a therapist, but a lot of people can just use a coach who can point out internal barriers quickly so they can be addressed. Coaching can be faster than therapy if you don’t need long term help. The main reason people work hard? They don’t want to disappoint the other person. They care about the leader.
