PMI Talent Triangle: Business Acumen How to Speak to Executives About Projects: Translate Project Speak into Business Value As a PMO leader or project manager, you know the importance of keeping your projects on time, within scope, and on budget. But what happens when you need to communicate these critical details to executives? If their eyes glaze over when you dive into project specifics, you're not alone. In this week's episode of the PMO Strategies Podcast, I'm joined by Lenka Pincot, Chief of Staff at the Project Management Institute (PMI), who shares her expert insights on how to bridge the communication gap between project managers and executives. In her role, Lenka leads global transformation efforts and oversees the enterprise PMO, making her uniquely qualified to help you rethink how to approach executive conversations. Why It's Important to Rethink How You Talk to Executives Executives are often overwhelmed with decisions, and they need clear, concise information to make quick, impactful choices. However, many project managers fall into the trap of speaking "project language"—focusing on deliverables, timelines, and risks—without connecting the dots to business outcomes. Key takeaway: Executives don't want to hear about every project detail; they want to know how your project is driving business success. Are you helping the organization grow? Are you meeting customer needs? Are you contributing to long-term strategic goals? These are the questions you need to address. Lenka shares an important lesson from her experience: “It's not that executives don't care about your projects—they do. But what they care about most is how your project impacts the overall business.” Your job is to translate the technical details of your project into the language of business, making it easier for executives to understand why your project matters and what decisions they need to make. How to Talk About Projects in a Way Executives Understand Here are three essential steps to ensure your conversations with executives resonate: 1. Understand What Your Executives Care About Before you walk into any meeting with an executive, make sure you understand their priorities. Are they focused on increasing revenue, improving customer satisfaction, or reducing risk? Knowing what drives them allows you to frame your project updates in a way that aligns with their goals. 2. Translate Technical Jargon into Business Value Executives don't need to know the technical details of how a project will get done; they need to know how it will move the needle for the business. Instead of focusing on metrics like Earned Value Management or IT specifics, explain how the project will lead to growth, efficiency, or competitive advantage. Lenka shares this tip: “Be the translator between the technical and business worlds. Your ability to make that connection will help executives make better, faster decisions.” 3. Filter the Noise and Focus on What Matters It's tempting to present all the data to prove the importance of your project, but that can overwhelm executives. Instead, highlight the critical decisions that need executive input and own the rest. This builds trust and ensures that you're not bogging them down with unnecessary information. Lenka suggests, “Bring only the ‘red flags'—those issues that genuinely need executive attention—and handle the rest as the project manager. This will help you maintain a strong, trusted relationship with your leadership team.” The Role of the PMO in Elevating Project Conversations The PMO plays a crucial role in coaching project managers on how to communicate effectively with executives. Whether it's through pre-meetings, coaching sessions, or providing strategic insights, PMO leaders can help project teams understand the business objectives behind each project and translate their updates accordingly.

In this week's pod, we were joined by Paul Waskett to discuss Project Controls in design and engineering stages. Paul is a Director of Adept Management where he takes responsibility for the development of their Project Controls tools and services, as well as supporting clients and projects across the construction industry. Since 2014, Paul has been supporting two major rail projects. He is a Mechanical Engineer by background and has over 20 years' experience in Design Management and Project Controls. In addition, Paul has spent time working in central government, where he managed a construction innovation budget, and as a researcher where he developed some of Adept Management's innovative approaches to design planning and management. The main topics we discussed on the podcast were as follows: There is generally more scrutiny on the construction part of a design and build contract however both need equal attention in order to manage projects effectively Design planning is not as linear as other types of programmes. My discussion today is with Fernando Santiago. Fernando has extensive experience in project, program, and portfolio management. I've known Fernando for many years and highly respect his knowledge of project management but particularly in some of the technical areas such a Earned Value Management. During our discussion, we talked about the extension of Earned Value Management into the area of benefits management. This extension is a new indicator, the Realization Performance Indicator or RPI, that behaves the same as SPI and CPI, but measures the current forecast of benefits against the forecast baseline. This indicator would certainly be of interest to senior managers of organizations wanting to maximize the benefits achieve from their project portfolios. In this episode, Dale and Val get into the geek speak, talking about an additional method to your Earned Value Management methodology. What you may not know is there is a time relative method called Earned Schedule. Val and Dale were fortunate to speak with the creator Walter Lipke and get his take on why this is a useful approach coupled with EVM and other methods to improve time adherence on projects. In this week’s pod, we welcomed Walt Lipke, creator of the Earned Schedule technique used by projects throughout the USA, UK and Australia. Walt has 35 years of experience in the avionics industry. As well as being the creator of Earned Schedule, he has published over ninety articles. In 2017 the Australian Project Governance and Control Symposium honoured Walt by establishing the annual Walt Lipke Project Governance and Control Excellence Award. For more information on how to use Earned Schedule, visit https://www.earnedschedule.com/ During the pod, we discussed the following topics: Earned Schedule (ES) is effectively an extension to Earned Value Management. The most important development in ES is its ability to more accurately determine the completion date for projects that are behind schedule (or will deliver later than planned.) ES uses Earned Value (EV) performance data to generate the time-based information and uses very similar calculations to predict future performance. Earned Schedule can be used to “drill down” to identify where deficiencies or constraints may exist and where future rework may be needed if current performance does not change. EVM has three different curves: Planned Value, Earned Value and Actual Cost. Once the Earned Value information has been established, you can use Earned Schedule to calculate when this should have been achieved. Earned Value needs to be in place in order to generate Earned Schedule data It is possible to derive calculated project end dates using ES. Different confidence levels can be used to support this. ES is still a new concept, it was created in 2002. This can lead to difficulties in embedding this in the project lifecycle as there is resistance to new concepts. Companies such as Project Flight Deck, Scrum Start, Encore Analytics and Project Tracker all have accessible toolsets to help calculate ES. The challenge of this is making it relevant to Project Managers. Many PM’s are familiar with showing progress against milestones and using ES can be seen as complex. Having visual aids to show progress can help in this regard. It is important to have the right level of data in order to use EVM/ES. Where there are major uncertainties in the project lifecycle such as software, it is useful to use EVM/ES in smaller parts of the project to get the right level of information. The most important criteria to the success or failure of EVM is integrity. It is possible to manipulate the data in all directions, therefore it is the role of the PMO to ensure data is transparent and audit-proof. There is a risk of hidden re-work if the schedule data is manipulated to avoid scrutiny. Andrew Hunter, director of the defense-industrial group at CSIS, joined me on the Acquisition Talk podcast to discuss a set of papers on adaptable systems, or systems that are hardware-based but software-defined. One of the defining features of adaptable systems is that they can be upgraded on shorter time frames than the usual 5+ year block upgrade cycle that traditional platforms have gone through. Yet the acquisition system is strained to accommodate agile developments. We discuss challenges including budget flexibility, the requirements process, Earned Value Management, cost and pricing data, the program office structure, and more. The discussion also touches on acquisition reform, including the breakup of the Acquisition, Technology, & Logistics office into two undersecretaries -- one for Research & Engineering and another for Acquisition & Sustainment. Andrew discusses why he was skeptical of the reform early on, and how he thinks it can work out. One issue is the messaging about culture, and how USD(A&S) cannot be thought of as simply cost conscious, but must be innovative as well. Another issue is the idea that USD(R&E) might take over the Milestone A decision initiating prototyping, but doesn't expect much to change because Milestone A is often viewed as optional for starting a new program of record. The podcast finishes up with a discussion of the industrial base. We talk about innovation hubs and whether they are lowering barriers to entry, the decline and now stabilization of new firm entry into defense, the difficulties of small business graduation into larger firms, and how he will keep an eye on further consolidation.
