During this episode of the Lab Coat Agents Podcast, host Jeff Pfitzer speaks with Lars Hedenborg, best-selling author, host of the Business Freedom Podcast, and Founder of the Real Estate B-School. Lars focuses on teaching agents how to calculate their net hourly income so that they can make the most of their time! Episode Highlights: Before leaving New Jersey, Lars got his start in real estate investing while he was still working a corporate job. Lars was relocated from New Jersey to Charlotte in 2002 with his corporate job before leaving to become a real estate agent in 2007. In just 5 years of building his real estate business, Lars sold his last house at $1.2M before letting the business run without him. Lars’s stint with his first broker lasted only 10 months as he began to realize the true value of the money that he was bringing in. Jeff’s issue with eXp Realty is that it started with the model of just creating future wealth. It took Lars 6 years from the time he became an agent to the time that he owned his own business. Real Estate B School teaches each person in a given real estate team how to do their job at a professional level. To be at the top of your game in 5 years, you have to be willing to go through the first 2 years that will suck. Too many agents focus on percentages and numbers when they should focus on who can bring them value. Both Lars and Jeff consider themselves brokerage agnostic as they believe each brokerage has its own benefits and downfalls. In 2008, Lars determined that he wanted to make $500k in a year while working 40 hours per week. Most agents spend 2-3 hours a day doing the tasks of the lowest member on the team, thus wasting their time. The only way to maximize the use of your time is to be honest with yourself about how you are spending it. Lars has found that most agents that handle a lot of the technical work only earn about $20/hour. Jeff appreciates agents like Lars that know all of their calculations and data because those agents know what they need to do. By using your adjusted gross income (AGI) and tracking the hours that you work, you can figure out your current hourly rate. Figuring out your hourly rate via time study may be the most painful thing you ever do but it will help you correct course. Doing the same thing over and over again while expecting different results is the definition of insanity. There are different ways to conduct a time study; Lars continually uses this method to achieve his financial goals. Stop wasting so much time throughout the week watching Netflix and sports instead of spending time with your family. Lars has been the person that binge watches 9 seasons of Dexter in 2-3 months, but he pulled himself out. Being intentional with your time will help you realize just how much time you waste every day. Lars has noticed that TikTok and other social media platforms suck you in from a variety of angles. Today, I want to talk about the things I do that make it easy for me to succeed each day. A lot of the “hard work” I do and the results I get comes from making sure that I keep to my routines and stay disciplined in times of stress like this. Here are 3 things to make it easy to succeed each day: Get really clear on what the top priorities are in your personal life and professionally. What needs the most focus in each area for each day? Are you kidding yourself with what you choose to focus on? Now may be the time in your life where you ought to focus on your physical body, or your spiritual walk. Those might not be fun to focus on, but if you’re not clear what you need to focus on, they’ll never get done. Nail down your morning routine. I use an app called Strides, where you track the habits you want to form. It will ensure that you continue to do certain things every day with reminders and places where you can track your progress. My non-negotiables are drinking water in the morning, reading the bible, and meditating - but the beauty of your morning routine is that you can build it to drive your growth. Time block every part of your day. My calendar protects my time. Are you actually using your calendar, or are you unconsciously sleep walking through the day? Your calendar should keep you accountable from the start of the day until the end of the day. Each day feeds into a week, into a quarter, into a year of GSD - “Getting Stuff Done”. Life was amazing before all this uncertainty set in, but even now, life is still awesome. There are just some new things to think about now, and this has been an awesome wake-up call for many of us. How My Morning Routine is Saving Me Right Now We’ve got to let the dust settle on the craziness. Once it does, it’s go time. If there’s one thing that I think prepared me for all this while the rest of the world is freaking out, it’s my morning routine. As leaders, we are called to be the level head, or the calm in the storm, and one of the best ways to ensure that you actually remain calm is to master your mornings. My morning routine takes about 60 minutes: Drink 16oz of water. This is the first thing that you should do every morning - all through the night your body is dehydrating, so it’s important to drink plenty of water when you wake up. Have it ready the night before, so that it’ll be easy to get used to in the morning. Strides - highly recommend. It’s what I use to track my morning routine. Typically, I’m the first person in my house that’s awake, so I have an hour of quiet to myself where I can drink water, read something, and journal. Strides is a great app for tracking it all. Headspace - This is a mindfulness meditation. The series I do right now is on mindfulness around eating. I tend to eat when I’m stressed, tired, bored, all the time - so I try to do 10 to 20 minute meditations on eating. Abide - This is a christian meditation app that I use every morning as well, although even if you aren’t a christian, I’d still encourage you to do some kind of meditation or reading every morning. Read something. I choose to read the bible, but if you don’t, read a chapter of a book. It’s easy, and it gets your mind started up before work every day. Journal. I try to do a five minute journal every day - it’s an app I use, but they also have a paper version. You could also just write it down in any journal - I like to answer some questions around gratitude every day. In the morning, I think of 3 things I am looking forward to that day, and then at the end of the day, I write 3 awesome things that happened that day and what I could do differently. During these times, it’s more important than ever to make sure we are still showing up in our businesses like we were before - take control of your mornings so that you can continue showing up for your team as strong as ever! It’s easy to fall into a rut as a real estate agent where you’re good at something and you want to stay comfortable - but what would it look like if you could shift your mindset to look like that of a true business owner? Be sure to listen to the previous two episodes first, by the way - Will you have regrets and the 2-part ‘8 things you need to know’ podcasts. They’re important prerequisites. Tony Robbins says 80% of your success in business comes down to the mindset you have about something, leaving the other 20% to the actual methods you use to achieve success. Take weight loss for example. You can know all the right workouts, you can know what exactly to eat, what muscle groups to work on what day, what things to stay away from, etc. However, the more powerful factor in that scenario is not the food you eat or what you do, rather, it’s about the mindset you have when you do it all. If you have the right psychology about it all, you’ll surely succeed, but if you don’t, it will get to you. Lars adopted the mindset of a healthy lifestyle after his journey through gaining and losing weight over and over again - once he completed his goal, he let down his guard. He felt like he had accomplished the goal and that there was nothing left to do - but that was not the case. In order to keep the weight off, and maintain his body weight, he had to keep putting in the work. It might be helpful to keep a journal and to take it slowly from the start, because this is the kind of change you want to make for good. Let go of certain limiting beliefs regarding your business. The business of real estate itself is not complicated - rather it is the mindset of building a business that will serve YOU that can feel overwhelming at times. Think about these questions: What are your fears when it comes to building a leveraged business? Do you really think it’s possible? What limiting beliefs do you have regarding time and money? Do you feel that they are a trade-off? Describe some of your frustrations regarding your people? Do you feel they are capable of running & growing your company? Do you believe your personal brand can operate without you? Do your clients want YOU or the standard of services you provide? Think about the level of service you provide today and if others can provide a higher level of service. Describe your current sales management structure. What do you feel are your current limitations? Today we continue the series we are in about crushing our goals - and this episode we will cover some of the 8 things you need to crush the goals you have set for yourself. (If you still don’t have clear goals, fill out an application here and see if you qualify to work with us to create some) Having clear goals is very important in the minds of those in positions of leadership. (If you’re reading this, that’s probably you.) When you have a picture of your goals in your head, you’re a lot less prone to setbacks - because in the midst of the hard times, you realize that it doesn’t change where you want to end up when all is said and done. 8 things you need to know in order to crush your goals. Put your life first. It’s rare to see in what we do here at Real Estate B-School, when someone has put their life first. It’s rare because it seems counterintuitive - you want to succeed in business, so you naturally want to put your business first, right? What we are saying is that your business has to come second to your own life - because one way or another, it will be. If you put your business before your life, you’re also putting it before your health, your kids, your spouse, your friends, fun, mental wellbeing, all of it. With that, if you start to struggle in those things, you’re never going to feel fulfilled. Your life needs to come first. You have to orient your business to support your life, not your life supporting your business. Growth is hard. In April, Lars committed to losing weight. Down from 224 to 193, he’s almost met his goal, but he has had to make sacrifices to get there. Choosing different things to give up, seeing if it will help him get to where he needs to be, trying new things, pushing his limits in workouts, and choosing time to sacrifice towards the achievement of the goal - None of it has been a walk in the park, and it shouldn’t be. Have a ‘Franchise Mindset’ How would you think about your business differently if you had to open 10,000 locations? Think of the things you couldn’t do if you had to be in charge of that massive amount of locations, and put yourself in that space. You could still be in operations if that’s what you enjoy doing, but with this mindset, the team doesn’t revolve around you - just your systems. You must become a Productivity Warrior In the context of achieving big things, to take your business to the next level, you have to get clear on the things you need to do every quarter in order to get there. One of the best things about being a business owner, we get to say where we are at different times. We have a direct say on what we do and where we are. As a leader, we have freedom to do what we want, but with that comes a lot of responsibility. The most important thing is this: What will separate you from here (now, today) - and where you want to be?The next few podcasts in this series we will call future planning, we will be talking about how you must be clear in your goals in order to know which paths to take in the here and now. The true benefit of having clear goals is no more apparent than in the ability it gives you to discern which path would lead you closer or stray you further from where you want to end up. Think about it this way: You’re driving down a highway. (Nice and relatable, no?) Coming up in a quarter mile, you’ve got an interchange coming. Half the highway splits off to the north, and the other half splits to continue east - you’re heading to the coast. If your goal was ‘Go east’ then congratulations, you’ve done it. You’re traveling farther east every second. But you kinda wanted to go to the coast, so you think you want to split off to the east at the interchange and continue on your merry way. However, if your goal, instead of ‘go to the east coast’ was ‘go to Long Island, New York’, then you’d know you’re probably better off splitting to the north at the interchange. We need to make sure we know what we want to strive for - because if we know we would really like to go to New York, we should be making decisions that will lead us to New York, not just ‘the east coast somewhere’.Be specific with your goals, and they will serve you well.The other thing we are talking about (to keep the metaphor alive) is this: Will we regret not choosing to instead go east, perhaps leaving it to see what would happen if we had? Would that future not also have held something great? Will we ever be able to find out? Without a plan, you leave everything up to chance. That’s no fun for anyone, especially not you. If we live in the now and go with our gut, we probably won’t make it very far. Take the time to create goals and list out plans that would lead you closer to them, and don’t waste any time looking back at what could have been. They are constantly stressed and exhausted. As a result, their families suffer. What do we need to do in order for our businesses to give us true freedom? How can we get out of doing low value work? How can we make sure our businesses aren’t negatively impacting our families? He shares powerful business, marriage and parenting nuggets, while discussing how he built a 7-figure business that still allows him time freedom. 3 Things We Learned From This Episode Know your worth and your dollar per hour value (11:41 - 13:47)One of the biggest barriers to our growth as entrepreneurs is not having a concrete dollar value for our time. Because of this, it makes it hard for us to know what we should be spending our time on. If we know that our time is worth $250 per hour, we won’t spend it on $10 per hour tasks. Delegate to elevate (14:22 - 16:50)Entrepreneurs often wear all of the hats in their business, but the problem is, some of the work is something we could be passing off to someone else. Pay them $10 per hour and then we can focus on higher level work. It’s impossible to grow a business if you don’t know the numbers in it (17:02 - 17:48)The first step to successfully scaling our businesses is tracking and measuring everything we do. Once we know our numbers, we can systematize processes, optimize them and even teach other people how to do the tasks. When our businesses aren’t set up with systems and processes, we become chained to them. As a result, our partners and children carry the weight because we can’t be present with them. We have to learn that our time is valuable, and that doing every single role in our business isn’t noble, it actually puts our families at financial and emotional risks. We have to know our numbers, get a good system down, and bring on people who can help us work more efficiently. This is how we show our children that running a successful business venture can be fun, fulfilling and financially viable.
As leaders, having high standards isn’t enough - we have to rise to the level of our systems. We all have systems - whether they’re serving you well or not. Systems are tools that we use to stay organized, disciplined, and accountable with our methods and our team. They’re what make our business run smoothly, and make sense to others - not just ourselves. Atomic Habits by James Clear talks about ways we can nail our habits down so that they serve us, and our team. Physical health is an easy target to look at when talking about systems - why look farther than this area where we can see and feel tangible results quickly? If you’re 30 pounds overweight and you begin to look around at your systems that are in place that lead you down this road, you’ll probably find that the things in your fridge or pantry aren’t exactly helping you out. Take a step back and look at what your goals are and pick out which systems are serving those goals. Everything else, ask yourself why you keep it? If it isn’t serving your goals, throw it away. In more ways than just this, too, we can ask ourselves what systems we have in place - to have a good, healthy marriage? To have good relationships with your children? Spiritually? In Profit First by Mike Michalowicz, we learn that profit is a habit, not an event. This also goes for any area of your life you want to be consistently successful in. Every move made that built Real Estate B-School was a conscious move that came from a system in place - systems that even the big players with upwards of 5M GCI haven’t even mastered quite yet. One system that really puts you at an advantage is delegation. When you are making $250 an hour, you can hire out help for $20 and there’s still a massive gap that gives you space to deal with things that come up. Think of it like this - would you pay someone $20 an hour of your $250 in order to dramatically reduce your workload? Let’s get a little personal. For the first blog of what I’ve deemed ‘Real Life week’ here on the Business Freedom Podcast, we are talking about how I’ve failed as a husband. Why, you ask? One of the most important takeaways from this how the way we show up in these personal, private areas of our lives tends to mirror how we show up in our professional, public lives. Think about this: If you take a step back and recognize your flaws in your relationship with your spouse, how might those show up in the way you lead your team? A common way people find themselves falling short in their relationships is having very high standards. Are you compensating for something in your past that causes you to hold yourself to a higher level of scrutiny? In some cases, holding yourself to a high standard will inspire people who want to strive for achievements and success alongside you and need a challenge. The downside, though, is that if your standards are too high, you let yourself down more often. Our relationships also tend to suffer when we always think we have the right answer. If you can’t be humble enough to admit that you don’t know something or that you’re not confident in your own ability to answer something fully or in an unbiased way, it actually shows weakness. We have to trust that others have the ability to use their God-given talents and know what they are doing as well. Lastly, we take too much for granted. Our relationships. Our team members. Our success. This is another thing we have to step back and think about - are we treating everyone in our lives with respect and being thankful for their contribution to our well-being? Lars mentions how his wife, who runs her own podcast, is a strong, capable woman who he is thankful every day for. As a team leader or business owner, we see the risk we take, and sometimes it makes us forget about our team and their contribution. We have to remember how we got where we are, why we chose the people we chose to be on our team, or why they chose us, take responsibility, and make it worth their while. We are called to love and serve our team in the same way we love and serve our spouse. This emphasizes how we should always be on top of our game in terms of productivity - mastering our mornings, dominating our days and being as productive as we can be are only the first steps on the road to appreciation of what we have, and inevitably, succeeding in our goals. One thing that remains constant no matter who you are in life is this: Time. If you think about it, it doesn’t matter if you’re Warren Buffet or your cousin Steve, if you can learn how to tenfold your productivity, you will find that your time is much more valuable than you thought it was before. Every last one of us have the same 168 hours in a week, 24 hours in a day and 60 minutes in an hour. The difference comes from what we choose to do with that time. Ask yourself this: Are you as productive as you could be? We make decisions that affect what we spend time on - we can choose to watch the next episode of a reality show on Netflix, or we could choose to finally draw a line in the sand and get control of our finances. I really hope you all are digging the sting of podcasts I have been doing in the area of productivity. When it comes down to it, there isn’t this magical button your press to build this perfect real estate team with the best systems and tools already in place. Maximizing your energy so you can leverage your real estate business is a huge task to take on, but it is going to benefit you in the long run, both physically and emotionally. There are four simple things that you can do on a regular basis to maximize your energy levels as a parent, friend, co-worker, etc. It is a massive responsibility to bring someone on your business team. You are telling that person that you are there for them financially, physically, emotionally, and you want to make their journey easier for them. When you have people surrounding you, you can no longer do what you want. You have people relying on you to take care of yourself so you can lead and manage your team. Four things you should do to maximize your energy levels: Get more sleep Eat more veggies Drink more water Move your body If you don’t rise to the levels of your goals, you will fall to the levels of your systems. So, I challenge you today to start doing these four things and commit to making this a habit in your life so you can better your family, your business, and yourself. I challenge you to dig into the simple concept of time blocking your day in order to be successful in your real estate business. Common sense is not always common practice. If we are going to show up at the highest level in every aspect of our lives, then we need to focus on time blocking our day so we can get the most out of it and not have an empty tank of gas at the end of the day. Out of all the productivity strategies I talk about on my podcast, the power of time blocking is the king of all the tools and systems I show you. If you’re not clear on what you are supposed to be doing at a given moment, then how are you going to be proactive in your business? If you are running a high-level real estate team, then you are probably working 55-60 hours a week. That is half the amount of hours you are awake each month, so you better know where your time is going. The goal of Real Estate B-School is helping you achieve more time, more money, and less stress. When you look at your calendar, you need to pick the most important things to do that will move you forward in your business. If you’re at the point where you need to focus on dollar productive activities, which is really everybody, then you need to commit to the times where you are not working and make sure that you step away during that time block. Christal joined her husband in real estate after leaving a government contracting job. Still focusing on the productivity topic I have been drilling in your brains, I want to touch on how we must master our mornings to achieve high success in our real estate business. As we master our mornings, we can focus on being the most productive we can be throughout the day. This thought is based on the power of intentionality around a morning ritual. I want to challenge you to look back on the last 30 days and see how many mornings you sat down for at least 30 minutes and intentionally thought about how you want your morning routine to go. I want to talk about why we don’t master our mornings and why we don’t do things that are good for us more often. Then, I want to talk about my perfect morning routine. It isn’t perfect all of the time, but if it were, this is how it would be. Let’s imagine that owning a business is like getting physically fit. Instead of going for a walk 2-3 times a week to start, we go right to signing up for a marathon run on top of the Great Wall of China. This is not realistic, life happens and we get off track. So, in your morning routine, are you biting off more than you can chew? Maybe you need to start with 15 minutes a morning, 5 days a week. You can take the weekend off if you want to sleep in a little, but Monday through Friday you are waking up just a little before everyone else in the house and making sure that you are starting your day in the space that you need to be in to crush the day. This doesn’t happen consistently because life gets in the way. This is when you are in a normal routine at home. My morning routine gives me clarity, it gives me focus on what’s important, and it gives me a grounding on what is more important in life than your business. The things I focus on is the Bible first thing in the morning, then I meditate with the Abide app, then I’ll do my 5-minute journal, then I will work out right before I get started working. Ask yourself these things twice a day: Morning - I am grateful for: ___________________ ___________________ ___________________ - What will I do to make today great? ___________________ ___________________ ___________________ - A daily affirmation: I am _______________ Evening - Three amazing things that happened today ___________________ ___________________ ___________________ - How could I have made today even better? Multitasking is a huge myth. it is physically impossible to do two things at once. The point is that it is switch tasking and we, as real estate leaders need to stop multitasking. Even when we are on our phones we are switch tasking from texting to social to email, etc. Everything around us is set up to fail us in the area of multitasking. As a real estate team leader, I want you to sit down with your team and time saying A-Z and 1-26 and write it down. Then you are going to switch tasks and record the time it takes to say A1, B2, C3, D4 until you get to the end. To switch tasks between those things, I am 4X less productive than I am saying those letters and numbers separately. We need to manage our tasks throughout the day by disciplining ourselves to do one thing at a time. When you are in those time blocks, are you letting yourself get distracted? Angel was struggling with coming up with a system that would predictably bring in business. He wasn't sure where his business was coming from. It was always what he felt he was missing. Angel started watching REBS videos online and kept pausing them to look at the trackers and to take notes of what was going on. When Angel started tracking, he paid attention to how many appointments he was sending, how many he was actually meeting with, and then how many signed. He started treating his business like a pipeline allowing him to track his metrics and the best way to spend his time. Angel now has the clarity of mind, he has tracking systems in place it's easy for him to identify if there are any issues and see where he needs to focus his time. If you're making that transition as a real estate team leader from a busy top producing agent to hiring an administrator. You brought in a few buyer agents and were able to get them up and running to being productive, and they're selling 2-3 homes a month. You’re still in production and managing them while in that messy middle transition, but you have a nice ecosystem up and running to help serve you. One thing that will kill your dreams and productivity is your team needing you for all the little things stopping you from moving forward. Having a team of people to help run your business is going to add complexity to your communication. The only way to stomp those “Got a minute meeting” requests out is to clearly discuss with your team all expectations and concerns in a team meeting where everyone is here together, whether physically or virtually. The solution to this mess comes down to a cadence of communication that will have your team consistently on the same page. The things that are truly “Got a minute meetings” will minimize as you train your agents to solve their own problems. Then you can structurally set up time blocks in your office to meet with individuals from your team and help clear up any other issues. I've been going crazy with the topic of productivity lately, and I'm going to keep it up a while longer, so stay with me! Today I want to talk about something that is just a big challenge for me as it is for everyone out there. I want us to learn how to crush our digital addictions. Technology is such a huge commodity that almost everyone owns one and it’s almost second nature to pick it up and start scrolling on some application instead of being intentional about our surroundings. In the last episode, we talked about linking everything to our goals. Everything we do throughout the day while we are awake has to be linked to something that we want in life. If you want a strong marriage, you have to have an intention of how you're going to show up in that relationship. If we want to be good parents, we need to show them how to be intentional in their lives so they can be successful. In business, we rationalize the use of technology for work purposes. Go to darrenhardy.com and take his productivity addictions assessment, it’s a fun little two-sided assessment. Do the assessment with your team and discuss the results with each other so you can better align with your team goals. We have to look at technology as business owners, not as someone who is looking for affirmation. Think about how social media can be used strategically and profitably. I go into Facebook or Instagram and look around at everyone’s perfect lives, and then I come out feeling like complete crap. I have the best life I could imagine, I wouldn’t trade it for anything in the world. But I still come out of those applications feeling bad about myself. I have some questions for you: How are your digital addictions taking you out of confidence? How are you digital addictions taking you out of momentum? How are your digital addictions messing with your psychological well-being? You don’t need to be catching up on what your friends are up to or seeing what news is circulating around. Coming from an automative background, Thomas got his start in real estate in 2009. He only sold 3 houses that first year (one to a friend, one to his girlfriend at the time, and he sold one of his father's units). He didn't believe he need any coaching or help. His mindset changed after he met Lars who asked him, "So, are you still in production?" It was that question that opened up Thomas' eyes to the fact that not everyone actually IS in production, and that he needed to learn more. Thomas realized that he was stuck in the 'get stuff done' mode, and he didn't have any business trackers in place. He now has created actionable systems and a marketing presence that allows him to back out of production and build a thriving team. We are continuing our topic on productivity with a deep dive into how we must link everything to our goals. I see so many real estate team leaders that get distracted by something that has nothing to do with their goals. I have always been able to be really good and really clear about where I'm going. I always have a three to a five-year vision of where I'm headed, a 1-year more specific vision, and then I break that down into quarters and weeks. An example would be that you are mid-year in your sales and you decide to switch CRM’s. I’ve seen real estate leaders swich CRM’s every other year. Switching CRM is not going to move you closer to achieving your goals. Let’s say you have a goal of $2 million GCI three years from now at 35% profit. You are following your economic model, and in your market comes a company that is going to sell instant offer leads. These are home seller leads that are marketing like iBuyers in the market. You take on this lead source that helps you close 100 more sides, but you aren’t hitting that goal of 35% profit. These are scenarios you have to take into account when you’re making decisions on how to grow the top line of your business. What is more important? What goals are you looking to achieve? This is such a crucial question we must ask ourselves as real estate leaders. Do we know what are time is worth? It's not so much that I want you to get in the mindset of trading time for money, This one thing I am going to unpack with you today is going to Help you wrap your mind around the fact that you can de-link time for money. I want you to come up with a number where it shows what you want your time to be worth and what it’s worth now. My goal starting off when I started in real estate in 2007 was to make $250 an hour. This forced me to switch my mindset of how I looked at my business. I realized that I had to build systems around my business in order for me to save more time and make more money. Some of those systems are creating content, mastering the marketing side of the business, leading and managing folks to achieve an outcome of the business that I didn’t need to be involved in. I have two questions for you: Based on your AGI from your tax return from last year divided by the number of hours you worked, what was your hourly wages? Where are you in the journey of what you are currently making and where you want to be? You need to figure out what’s holding you back in meeting that expectation and find people that will work for you and help you fall into your sweet spot. Getting in your sweet spot will naturally help you earn more dollars per hour. Every 90 days you need to take an inventory of what you do on a regular basis and figure out what you can delegate to others. Christina got into real estate at age 18, and by the time she graduated college she'd started her own team. Within 3 years, she was named one of the top 30 under 30 according to Realtor's Magazine! She was always chasing a certain production number or accolade, yearning to be on top 10 lists or win awards. She was getting burnt out by chasing something that wasn't important at the expense of sleep or spending time with her husband and children. When Christina joined REBS, she took a close look at her team and realized she wasn't surrounding herself with the right people. She did a lot of work on how she hires and what matters most when someone joins her team. She also started to prioritize and block out her schedule so that she can enjoy her career and have personal time. One of Christina's favorite things about working with REBs was that Lars pushed her out of her comfort zone, while also offering her a community of supporting peers to bounce questions and concerns off of. Christina had a major mindset shift regarding measuring success. Growth for her is now means having a profitable business that creates the life that she wants to live for herself and her family. Today's podcast is on The truth about frogs. It's a conversation about how we have to do the work in order to get results in our real estate business. We are going to kick-off a long conversation about productivity. If you missed the last podcast we talked about answering the question of “Are you really being as productive as possible?” If you haven't read the book called Eat That Frog by Brian Tracy, then you must do that! it is a must-read. You should read it as a team if you are a real estate team leader. In his book, he talks about disciplining yourself in the gratification of the short-term in order to enjoy rewards in the long term. No matter where you are in your business journey, I don't care if you're a solo agent, just starting a team, if you have a small, medium, or a large team. There are things you need to do that are frog-like. And if you don't know what a frog is, it's the most mission-critical task you must do day in and day out to move your business or your life forward. The one frog that holds real estate team leaders back is the frog of building systems. You must become the CFO of your real estate business and be able to track & know your numbers. We need to constantly be thinking about how we can replicate our business without us being a part of it. The majority of real estate team leaders are enslaved to their business, causing them not to be a productive as they could be. Are you making process towards meaningful goals that matter in life? He owns an independent real estate company north of Charlotte. Back in 2014 he was heavily in the production of his business as the biggest producer. He constantly thought about his business, and felt that if he let his guard down his business would take a hit. He was making great money, but he was stressed, angry and didn't have time for his family or faith. John didn't know if his marriage would make it without a change. He needed to take back his life. REBS helped him take a close look at ROI and profitability, and then put pillars into place to see how one thing affects the other. He learned to set up a compensation structure that would allow him to get out of production while helping his agents earn even more. He learned how to put more structure into his business. John was able to move from producer to manager to leader to owner and now feels balance in his life. He doubled numbers in his already lucrative business while stepping back from production. Justin got into real estate in 2005, and had a great first year in real estate. He felt really lucky as far as money and business results, but he needed to transition his business into something that would allow him to get back to his family and spiritual life. He was leaving for work before his kids woke up, and got home once they were already in bed. The amount of hours he was working was aging him mentally and physically. Justin made massive changes in his business. He started creating simple systems to free up his time. He grew his team, and learned by hiring an assistant and creating intake forms he gained an extra day in each week. He also hired a listing agent to help take more work off his plate. Justin holds productive weekly meetings to keep his team accountable and make sure no time was wasted. He started to design his business around his life, instead of designing his life around his business. Justin now runs a team of 3 staff members and 4 agents closing around 200 sales. Taking a clarity break is a special tactic that will change everything for you each week. A Clarity Break is a 90 minute time block once a week where you step away from your home, office, technology, and anywhere with normal distractions, and you answer a list of questions at hand in a journal. Stop what you are doing right now and put in your calendar a reoccurring meeting with yourself each week for 90 minutes. Questions to ask yourself: Is the vision for the business on track? What is the number one goal right now? Am I focusing on the most important things in my business life and my personal life? Do I have the right people in the right seats to scale? What is the one people move that I must make this quarter? How strong is my bench? How strong is my leadership, management, and accountability? If I lode a key player, do I have someone ready to fill their seat? Are my systems and processes working well? What’s missing? Before REBS, Andy was working hard as an agent closing around 80 deals a year. He was a top producing agent, but his business was becoming his life. Financially his life was great, but he wasn't happy with the way things were going. Andy learned lead management, and how to stay accountable on the money spent to get each lead. He started to look at his business like an investment, and then know exactly where he needed to invest in his leads. Andy also figured out how to set up a structure around leadership. His team now act as leaders allowing him to take.a step back. Andy went from doing around 100 deals to 250 transactions. His team size went from 4-5 people to a team of 12. He now allows his agents to produce at a higher level. Most importantly, he was also able to see his fourth child take his first steps, that's something he was never able to do with his first 3 kids! Stacie started working in real estate in college. She built up her real estate business as her family grew. She was making great money and felt like she had her business down, but didn't realize how her family life was suffering. When on a family vacation she couldn't put down her phone for 2 hours to spend time with her husband and two children. She knew she needed to make a change, but didn’t know where to start. When I look back in the last 12 years, I was just a corporate guy before I went into real estate. I wasn’t a really good corporate ladder climber, which was the real motivator in getting me to own my own business. Nobody told me that I was going to have to learn every part of building a business when I started. I had to learn how to add leverage to my business to make room for me to live my life better. My limitation was that I didn’t know I could be a team leader. I have never had to manage other people before or run a small team. Once I got out of that limitation, I had another limitation of feeling like I couldn’t get out of production and move to a manager leader. I leaned into it and made sure I had the right economic model in place. Another shift I had to make was being able to show others the systems that I was able to put in place. I had to figure out how to carve out enough time to make room in building REBS. When you’re feeling uncomfortable, it’s because you are in an area of business that you have never been in before. Remind yourself that there are so many businesses that owners don’t even show up. One percent every day was inspired by a book I read called “Atomic Habits” by James Clear. I’ve lost the same 25 pounds 4 or 5 times over the last few years. The thing that is different this time is that I made the choice to be really fit, instead of training to lose weight. You change your lifestyle habits completely and permanently. Instead of challenging yourself to focus on new business development for a week, become a new business developer. “You do not rise to the level of your goals, you fall to the level of your systems.” - James Clear Accountability is the most critical system in achieving what you want in life. In 2015, Dan decided he wanted to work on his business and be able to have a more structured life within real estate. By 2017, he vowed to be out of production so he could focus on growing and owning his business versus being in production and hopping in and out of both. He was trying to start a family, and being involved in every aspect of his business required him to work 60-70 hours a week with no end in sight. Dan doesn't have the stress that he had and he is currently working around 35 hours a week. He was even able to take 2 months off once his daughter was born! Dave started in a brokerage system in 2003. He entered right out of college, and is a 3rd generation real estate broker. When Dan met Lars back in 2014, he was running a 3 person team. He wanted to expand his business, and he knew he needed to put systems in place to do so. He couldn't keep adding hours to his workday, as he was feeling the stress building in his family and personal relationships. At that point in his business, dinner parties or dates with his wife were out of the question. And on top of that, he had his first son on the way! He understood that there was only so long he could work at that pace. Dan's now has a very lucrative organizational structure that has allowed him to grow massively. He now runs a 30 person business that closed over 300 homes last year. He has fully leveraged his team, which gives him more time for the things and people that are truly important. They hire a collection of agents with no shared core values, they spend way too much money on marketing and they don’t focus on providing a good service. A strong business isn’t just about leads, it’s also about service It’s not just about putting down money for leads, it’s also about the service you provide on the back end. Most teams could probably break even on online leads for a while, if they were also pairing that up with a strong commitment to repeat and referral business. Why it’s not wise to invest in mass advertising Real estate agents got drunk on the leads they were getting from Zillow, but just like all mass advertising nowadays, you’re paying a premium to reach unqualified, undifferentiated people. What business means to most real estate business owners is putting in a lot of hours, bringing tons of stress home to their families, and failing to increase their net worth. Unfortunately, running a business this way is unsustainable, especially if you’re heavily invested in online leads. To make a change, it might be necessary to reduce your transactions, start focusing on giving a high level of service, get marketing spend under 10% and work with agents who are willing to get a value-based commission. Everything you do in the previous quarters are supposed to be designed to setup the following quarter. With that being said, Q3 is here…what are you going to do about it? Then we have a one year picture plan, which is the year we are living in. If the owner doesn't show up one day, the rest of the workers don’t know what to do next. Bigger businesses can continue their work without the owner present, because there are systems in place and people can work without additional guidance. The biggest challenge is time The biggest challenge for single agents is that they have only so much time until they can get the next commision. The industry is filled with people who sacrificed everything, from relationships to free time, to build wealth. It’s tough to succeed without having others to take tasks off your hands. If you are not building a team today, you will be part of one tomorrow The industry is changing as a whole, and teams are just better at attracting buyers and getting listings. The whole process is being taken to the next level due to technological changes, and the team model is what seems to thrive right now. While real estate will always be a people-based business, if you aren’t building a team today, chances are that you will be part of one tomorrow. Single agents won’t be able to handle the competition anymore.
