But before you even say anything, tell us what just happened here. Just a few seconds ago. Lars Hedenborg 01:11 Yeah, 222. Probably now 22 seconds on to 2222. It's a rare event. I don't know how often this has happened. So we took a moment of silence to honor the even numbers of 222. But man, it's awesome to be on. Let me know how it can serve your audience. Sam Wilson 01:28 Hey, man, there's three questions I asked every guest who comes on the show in 90 seconds or less. Can you tell me where did you start? Where are you now? And how did you get there? Lars Hedenborg 01:35 Yeah, started from like, divorce, alcoholism, no money lower, and like just lower class. But I saw my mom hustle and work hard as a business owner. I adopted that mentality into corporate America achieved a pretty high level in corporate America shifted into residential real estate, and figured out that I could do the kind of the work of 10 men or I could teach 10 men work. And I figured out leverage and systems and, you know, 5000 families served on the residential real estate side, I started a coaching company in 2013, and serving hundreds of team builders in that world. And now I'm building out something with even more leverage in a cloud-based brokerage environment. And I'm a husband and a dad and I fail and succeed in those roles every day. So I think that's roughly 97. Sam Wilson 02:21 Man, that's absolutely fantastic. I love that. I mean, obviously don't love the part of the you know, your story, we are coming from a challenging background. But one the ability to use that as a springboard into doing great things. I think so often we are told or constrained by the history behind us, right? We will say, well, that's your history is that's what you become the future. And you've chosen to do something very different, which is always a compelling story. Talk to us, then you know about what your journey was inside of that. Because most of us aren't born with this unique ability to go out and build great systems and build great teams. It's something we learn over time. Can you tell us that process for you? Lars Hedenborg 02:28 Yeah, so I think it was mostly the mindset around it, like I was newly married in 2006, coming off that corporate job early 2007, got into real estate, just after that left a multiple six-figure, like super cozy, I was leading acquisitions and strategy for an aerospace company. But then you get into real estate and you're like, instantly, like you're your own admin, you're like, you're running around town and doing like all this stuff that doesn't pay anything, right? When you compare it to like, hey, at my corporate job, there was somebody that came in after we left, and they emptied the garbage cans, and they, you know, somebody would book my travel and make photocopies for me. And so just the principles of leverage at the basic level did not exist in real estate when I got into real estate. And so the game I played was from an early on, like when I got in the industry is like, how can I make a seven-figure income working 1000 hours a year. And so a 40-hour workweek is roughly 2000 hours in a year with two weeks off, and I wanted to work 20 hours a week, but I wanted to make a seven-figure income. And it hasn't always been that but the the mindset game is that I didn't want to make the most amount of money and work, you know, Elon Musk sort of hours, you know, the 120 130 hours a week and sort of, you know, never leave the office kind of thing. I didn't want to change the world. I just wanted to change my world, my family's trajectory, because my wife came from, you know, similar sort of meager, meager start with her family background. And so it really was just a mindset around like, hey, all the things I do all day long, are like, are they really the most dollar productive things I can be doing? And how could I delegate certain activities or certain outcomes or certain positions in my business, you know, so that I can focus more time doing things that brought in more income and just every 90 days for like, still, I'm doing it still I'm looking at like my passion, the things I'm passionate about and the things that pay really well. You could spend a whole lot of your time doing things you're passionate about, but they just Don't pay well, like, if you're a real estate agent and you love designing brochures for your listings, you can be like super passionate about it. But that's not highly paid. Like there's no upside in that new business development is one thing that you could not be passionate about. But it pays really, really well. So you don't get to give up all the activities, just the things that are low pay, and you just cycle through that every 90 days, and just you get 90 days to get the things off of your plate that are low pay high Passion, low pay low passion. Sam Wilson 05:30 That's a really great way to do that. And one of the challenges I think that anybody faces, whether it's commercial real estate, whether you're a real estate agent, a commercial broker, whatever you are, is that maybe starting out of the gate, you don't have the pocketbook to necessarily pay someone else to take on those tasks like, well, I can't afford really to bring somebody else on to do my brochures, because I'm not generating enough revenue yet, or I'm not making money as it is. So what do you say to that? Lars Hedenborg 05:56 Yeah, I mean, I think when folks consider making that first hire, I mean, I think that's the biggest mindset actually just did a podcast with one of my members who you know, started as a solo agent. Last year, she sold 648 homes for 6 million top-line, super profitable business. And when she contemplated she was six years as solo agent, she contemplated her first hire, and she only hired the administrator, she was like, 24/7, for eight hours a week, she couldn't even mentally wrap her head around like a full-on, like, clearly, she could have instantly used probably two full-time administrators. I think it's just the mindset in our space. And it's probably similar in every space where your income is technically Unlimited, but you limit yourself because you fill your hours with the tasks that, you know, really anyone can do if you sort of layout exactly how to do it. So I think it's just a mental game. In terms of deciding, like, I remember, my first year in real estate, I netted 37 grand on like, 250 Gross. So I spend a whole had a bad relationship with my broker, the splits were awful. And then I wasted a bunch of money, but I worked like 2000 hours in 10 months. So my hourly wage was $18.50. And I'm like, that's awful. I left $100 An hour corporate job to get into 1850, working evenings and weekends. And I committed to making 500,000 At that point, working 2000 hours. So that was my first commitment. And that's $250 an hour. But I was literally making $18.50 an hour. And I said if I'm going to bridge the gap, like I have to have three months saved to hire somebody at $20 an hour, right. So we think that we have to commit to somebody for, you know, 2000 hours a year, or $20, an hour is a $40,000 higher, but you only need to have like eight to 10,000 saved. And then you need to replace quickly train that person up to take over all the administrative tasks that you're doing, and put you in a position and even hold you accountable. To do the highest dollar productive activities for your business, whatever your business is, to do those first in the day, new business development lead follow up in any business where you have to go out and you know, you get to eat what you kill. It's those two activities, you've got to do that new business development and leave follow up at least four hours a day, at least eight to 11, and then maybe a little bit of a break. And then 1130 to 1230 is lead follow-up. And that's in any sales organization. Sam Wilson 08:28 Absolutely. That holds true in commercial real estate, if you're an active investor as well, product may change, but the activities are the same. That's absolutely intriguing. So what did you do? So you brought on your first and I like that three months idea? You know, because you're right, most of the time we sit back we go, you know, at 40, that's 60 grand a year to bring somebody on. And really what you're saying is no, you need to free up three months of time. And in that three months of time, go out and do the highest and best use of your skills and talents and the things that bring you the most money and then you'll more than pay for that person. Lars Hedenborg 08:58 Yeah. And then so the next thing is I looked at like, what were the things that I didn't love doing that took me out of balance with my life priorities. I had a new kid at the time. And we had a second kid in the early years and I was newly married. And so I wanted to succeed as a husband and a dad yet I was working with buyers. So on the residential side in every business, there's something that you're probably not passionate about, and buyers want to go out at like on Saturday afternoons and Sunday afternoons in the evenings when they get off work and, and so I was like, I could not do this. So I had to hire someone to do that for me. And you know, I would have to pay him 25 bucks an hour so a little bit more than my assistant but I could make you know, I could pay them 500 bucks to earn a $9,000 commission check and they were happy earning the hourly and a little bit of bonus we put them under contract. So whatever that looks like for you know, folks in your space, there are just things that you think are the core business, that really when you break it down or not the core business, like what's the one or two or three things you could do that will yield the biggest results and how can you, you know, over time just work your way into only doing those things. And those are the guys making the most amount of money is the folks that have positioned themselves. Like you liken it to the surgeon, you know, the most highly paid surgeon comes in after all of these meetings with other doctors and scrub techs and anesthesia people and doctors making like a half a million a year, are opening up the chest of the one doctor that comes in after somebody else washes his hands. And he's making like one critical incision. And then he's done. Right and sort of a Mic drop. And then people come in, and suture and backup and you want to position yourself as that guy that gets paid multiple millions dollars per year, because he's become so lethal. At the one thing he's best in class at the one thing that's the most valuable in your niche. Sam Wilson 10:50 Right, man, that's absolutely great. What are some ways are what are some things system-wise? So bringing in people is one thing, but people without systems is chaos? So what have you done in order to you know, really develop and hone your systems? What do you tell people? Lars Hedenborg 11:06 Yes, so I think it's more of a mindset. So a system is anything that happens in your business or in your home, that happens repeatedly. And like so let's take an example that, yeah, so getting your lawn to go short every time it grows long. So the system for that is you need to go by a lawnmower, you need to like get the gasoline and the certain kind of oil and make sure the blade is sharp, and you know, started up on Saturdays and then mow it. And then you need to get the edger. And then fertilizer and like so there's a whole system that is required to have like carpet-like lawn, that's my desired result of lawn. And I could for sure implement that entire system. But there are people that really enjoy doing it, it's a blessing to allow them to do it. And I don't have to think about it. And I can just do other things I can enjoy my family or I can have some downtime or so a system is anything that happens, like let's say, you need to call on new business. So what's the most valuable part of that activity is like the actual conversation. But the system might include, like, you need to get a list of people to call, you need to get some technology, a single line dialer, you need to maximize your talk time, you need to be really good at your scripts. And so you know, I would figure out that the system where I would just operate in the one thing that mattered and where other people are coming in at eight o'clock in the morning, they don't have their call list ready, that didn't hire a VA in another country that could stay up all night and do the work to get me ready to be in the position to do the surgical cut, you know, at eight o'clock in the morning, right? So that's another example of a system or like, whatever a sales presentation, you don't have a sales presentation that anyone can run, then like, you'll always be the one doing it. So what's your system for selling as well? Sam Wilson 12:54 Right, man. That's absolutely great. And then inside of that system, we've talked a little bit about leveraging other people, we've talked about systems. And then once you get a few people and some systems in place, then those have to go to teams, right? Lars Hedenborg 13:07 Yeah, and that's usually the scariest part for folks. It's one thing to hire like a VA or local assistant, but then it's another thing to sort of teach others like, at some point, if you get good enough, and you delegate enough of the admin side of it, you're gonna be working like 10 men. And it's, it's making the decision to teach 10 men how to work. And so you know, the year we did our most sales, I worked the least amount of days, we sold 412 homes, and I worked 42 days, you know, so it literally was like I wasn't afraid of I combined my time back with, you know, some of it with marketing dollars, like you can buy business or become a really good marketer, but you can have other people making calls other people showing the houses. So whatever the three to five things are that you do in the business, you know, coaching and leading and managing people is probably the highest paid skill set that there is in business. And so you know, you could do the every bit of it. Or you could be the guy cutting lawns, or you can be the guy that owns 10 crews that are cutting, you know, 300 lawns a week, I'd rather be the guy that figured out like I started out cutting lawns, but now I'm running a whole bunch of crews, and it's all diversified. And it's all optimized. They know which way to go from house to house, because all the turns are optimized. And I mean, there's a whole system around every business. So I just love that part of business. Sam Wilson 14:26 Man, that's fantastic. And then I guess, you know, the last thing that I'd love to talk about just detaching your income from the amount of time that you put in, and I think all of these build up to that, is that right? Lars Hedenborg 14:37 Yeah. And so that's where like, I think you need to pre-determine you need to run to calculations and this is a good time. But any time of year is a good time of year to do it. But I essentially I just take my adjusted gross income, you know from my tax return and I literally go back on my calendar, I get a pretty good estimate of the hours that I've worked. So you have an actual number of where you're at. Let's We're at 75 bucks an hour, let's say you made 150 grand, and you worked a 40 hour work week, that's 150 grand divided by 2000 hours, 75 bucks an hour. And your goal is to go to $150 an hour. So you want to keep the 2000 hours, but you want to go from 150 to 300, it literally starts there. So if you're making 75 bucks an hour, that means you're doing some tasks that are $25 an hour on some tasks, they're $125 per hour, and just stop doing the $25 an hour tasks and hire someone to do those tasks, it's going to free up your time, some of that time you can get back to your family or to yourself, but most of us are hard-chargers, if we're in business for ourselves, we're probably going to give them back to the business. And you just got to commit to giving the back to the things that are 250 500 1000 5000 an hour in your business, there's probably bigger checks than in the residential side. You know, like if you can eliminate all of the stuff that all of the menial tasks in your business, we have a $10,000 commission check, but you may have, I don't know, like 100,000 or 500,000, or a million or whatever, like so. I mean, this is like times 100. You know, in your world. Sam Wilson 16:08 It really is. And it's just intriguing, because the principles are the same. And regardless of who you are, I haven't talked to many people who have gotten it right the first time, right? It's like, this is a constant process of going back through and going okay, what are my time stocks? What are my financial sucks? And then what are the things that both I love doing and produce a revenue that's meaningful to me and the people in my life? So what does that look like? And that's true, I think for any a whether in residential, whether you're in commercial, it doesn't matter. So I think the principles here have been absolutely fantastic. Thank you for taking the time to break those down. Is there any other pieces of advice? When it comes to mind as you think about this, you said, Man, this is super important. And I feel like people need to hear this. Lars Hedenborg 16:52 No, I mean, I think that kind of comes off of the last podcast had just recorded, but it's a concept that's not new, but it's choose your heart. Like there is no easy way to live a big life, you know, like, nobody's listening to your podcast, if they want to live a small life, you know, so it's choose your heart, it's like, what are you going to cut out so that you can live a bigger life, you know, and it could mean sports, it could mean Netflix, it could mean alcohol or crappy food, or just the things that aren't serving, like this big vision, like we can say, we want to achieve at a high level, but are you actually doing the things, you know, a group called C 12, where the guiding principle the group or its priorities are what we do. Everything else is just talk. Mm hmm. And if you really think about that, like you can go around saying like, yeah, I want to be an awesome husband and awesome dad, I want to be great in business. I want to be like connected to my Creator. And then it's like, you watch like six hours of like Netflix a day. Like it's not you're lying, like stop it. Like just watch the Netflix and stop saying you want to achieve right. I think that's it. I think it's choose your heart. Sam Wilson 17:59 Man, I love that. Inside our podcast production agency, one of my big pushes over the last couple years was to convert to Scrum-style project management so that we could be working on 2-3 service improvement projects at any given time. So I wanted to give you a glimpse into that system and the projects we've run this year to improve our podcast service. If you're a current client you'll recognize some or all of these projects (not all applies to every client) and if you're looking to launch a podcast this gives you insight into what it takes to keep up in the world of podcasting. Here are the bigger service improvement projects we've run just in 2021. Headline and subject line optimization We started using a headline optimizer first (we usehttps://headlines.sharethrough.com/ ( this one)) and then added the email subject line optimizer later. The goal was to raise the quality of our average episode title, and this site helped us gamify the process by scoring each title. Not only did we find ourselves writing better episode titles, but we also shared and celebrated when we wrote high-scoring titles. Milestone Episode Notifications Milestone episodes are your 50th, 100th episode, or hitting a milestone in download numbers like 100,000. Watching for milestone episodes has helped us to get clients thinking early about special episodes, new ideas or ways to get more promotional juice out of that milestone. That led to special strategy calls, creative episode ideas, and even me guest hosting on Lars Hedenborg's 450th episode. Client Update Email improvements We wanted to make the email more useful for gauging audience growth and decision making on topics. So we added a new Weekly Stats Graph that's more readable and actionable than other graphs (in my opinion) and gives a better sense of where audience growth is going. We also changed up one of the stats included in our email to include top episodes of the last 90 days, rather than all-time. That gives you a better sense of what the best topics are and removes the all-time episodes which change less frequently. Leveraging opportunities to put clients on podcasts we produce For clients in real estate that meant looking for ways to put them on Real Estate Uncensored. So it's now part of our weekly meeting to ask the question, “What client should be putting on other shows we produce?” We also added certain clients into our BusDev system to specifically look for ways to introduce them to podcasters we connect with. Since we don't offer podcast booking as part of our service (with good reason), this gives us a way to systematically get our clients more exposure. I always want to look beyond having good intentions, and build things into our systems to solve problems once and for all. Weekly questions are a good way to ensure that things stay on your radar. Highlight Clips going out the same day as an episode release We used to have Highlight Clips go out the following week to point back to the episode and drive new traffic to it. Nothing wrong with that, but as our production process got even better and we got raw episodes from clients further in advance, we were able to move this up. This one is a little subjective, as I can see a case for Highlight Clips going out at various times, but all the feedback we got from clients on this change was positive. Better feedback to clients on great episodes or areas for improvement Most of our clients are experienced public speakers and frequent podcast guests, so I don't believe they need micro-managing and intensive coaching on how to become better podcasters. We've all heard the quote, If one person can do something, anyone can learn to do it. It might be a helpful belief, but that doesn't make it objectively true. Especially when it comes to marketing. I had a client ask me if she should focus on Instagram, because a friend of hers grew a following of 100k in just 6 months. Of course it turns out their friend is a massive extrovert with a huge personality who loves social media. Once we identified that, it became clear that my client didn't have those attributes that contributed to that success. What does this have to do with the 80/20 Principle? Everything. Do you know Perry Marshall? He's the author of 80/20 Sales & Marketing, one of my favorite marketing books of all time. He points out that the 80/20 principle isn't just a handy rule of thumb for economics, or a way to use our time better. The 80/20 principle is a universal law of cause and effect. The vast majority of actions don't produce much in the way of results. Some might even backfire. A few actions get huge results. And that makes people *really* uncomfortable. The 80/20 principle messes with our perception of fairness at a very deep level. There is nothing equitable or fair about the 80/20 principle. It doesn't care who you are, it doesn't care how much effort you put in, it doesn't care how much you want it. Especially when it comes to marketing. On my podcast Real Estate Uncensored, we're coming up on 700 episodes and 2 million downloads. Would we get that if we launched the same exact podcast today? Maybe, maybe not. We got in and built an audience when the podcast space in real estate was still relatively uncrowded. We also got a huge boost from YouTube that would be hard to reproduce in the same way today. On the other hand, there are podcasters who've put out far less content on their podcast and have millions upon millions of downloads. Is that fair? Maybe not, but that's the 80/20 principle in action. Their actions produced a completely different level of results. In marketing and in life, there's no guarantee that just because we put in the same level of effort as someone else, or model their success and do the same things they did, that we'll achieve the same level of success. The 80/20 principle tells us that out of 100 actions, maybe 20 will produce measurable results, and only 5 of those actions will produce huge results. Over time, you'll tend to see this in your content, where a few podcast episodes go gangbusters and get tons of downloads for unexplainable reasons. You'll notice this in your guest appearances on other podcasts. One will just hit the right audience at the right time and you'll get a ton of leads and sales. Like one of our clients, who went on Pat Flynn's podcast and Entrepreneurs on Fire in the same year. The Pat Flynn episode went gangbusters and ended up making her 6 figures in revenue. EoFire did absolutely nothing. So when it comes to starting a marketing platform like a podcast, you need other metrics of success other than how many views and downloads you get. And I'm preaching to the choir here, too. I deal with this just as much as anyone, even though I choose smaller target markets and don't need millions of views. To get to where you can leverage the 80/20 principle to get better results, you have to go through the period of throwing a bunch of stuff against the wall to see what sticks. One of our clients, Lars Hedenborg, said something really fantastic when he first signed up. He said, I'm committed to this and I don't expect to get good at this for at least 100 episodes. That's a great way to look at it because it takes the pressure off and gets you into action. But it also just acknowledges the reality of the 80/20 principle. We don't know in advance which actions...
This comes from one of our newest clients who's in that fantastic position right now, and it's time for her to scale up her influence and impact without taking more time and energy. When you take on most of your clients through relationships, referrals, speaking engagements, etc they can come easy, but they're coming for the relationship with YOU. They don't want leverage, they don't want something scaled. So the key to breaking out of that and taking on clients who are willing to get less of you but still enthusiastically sign up is about way more than just lowering the price. Your level of influence has to go up. Podcasting builds real, enduring influence. In the book I break down the 3 elements of influence, which are authority, visibility and relationships, and there's a lot I could say on how podcasting works for each of those elements. But a story is best. Jay Campbell is a perfect example. He's one of just a few influencers and experts in the men's hormone optimization space, and he's approaching 300 episodes of his podcast, which we've produced for over 5 years. He has a ton of men reaching out to him asking to work with him personally. Of course he doesn't have time to take on all those, so he partnered up with another influencer in the space and built a multi-6 figure group program in just a couple months. How is this possible? It's because his level of influence allowed him to channel that demand for him into a scalable program people wanted, even though they don't get a 1-on-1 coaching relationship with him. People's willingness to settle for a scalable, group program is directly related to your level of influence in your space. Not just your visibility, it's about real, enduring influence. You have to channel some of the demand for you into demand for your system. Podcasting gives you the control over your messaging, and the quality time with your audience to do exactly that. Lars Hedenborg is a great example here, because he's so good at building systems in his coaching business that he's removed himself from the day to day. He can spend as little as 4 hours a week inside his coaching business. But more than that, the way he markets his coaching puts more of an emphasis on his system - his tools, methodology, than on personal access to him. So by the content he puts out there on his podcast, yes he's building influence and creating demand, but it's not just demand for time with him, he's creating demand for his system. And that system can be coached by people other than Lars himself. That's the secret to being able to bring in staff coaches. The demand has to be for your system, not for YOU personally, your time, your creative problem solving, your hand holding. Now if both of these things we've talked about are happening, your level of influence is building, demand for you is growing, you're channelling that demand into your scalable group program, what happens next? Podcasting frees you up to spend more of your time in marketing mode, rather than client service mode. And this is the key to making big leaps in your influence. You have the time to go write for Entrepreneur.com, or fly out and appear on the Today Show like one of our clients just did, or write a book like most of our clients have, or go after speaking engagements and podcast appearances that put you in front of larger audiences. Many of those opportunities just don't show up in your life until you've created white space on your calendar and mental space in your head.

This week's episode is in response to a question from one of our email subscribers, "If I am on a podcast or doing a virtual presentation - how do I get people to identify themselves as leads? In other words - how do I leverage that event for lead generation?" It's such a great question because it gets right to the heart of our marketing system - our message, our point of view and our offer. So we'll go deep into those 3 categories, pull some examples from folks like Tim Ferris, and hopefully you'll come away with some aha moments and tangible things to work on! A Clear & Compelling Idea that speaks deeply to the right people. The best guests know who they serve, the problem they solve and exactly why the right person should work with them. So on the receiving end of that message, the right person is saying to themselves, “Wow, that's me! I have that exact problem!” Look at Tim Ferris. He has an amazing post where he and one of his team breaks down the launch plan for the 4 Hour Body. He talks about his guest posting strategy, which often featured content written specifically for that blog that wasn't included in the book, but was consistent with the Clear & Compelling Idea of the book. Tim understands his core audience and the many sub-groups within that audience. He will write specific chapters of his books with specific sub-groups of his audience in mind, and then use those chapters to market to that subgroup with laser focus. But it all serves one idea - the Clear & Compelling Idea of the book. It's not just random content thrown in to get attention. It all leads to the same place. Unique and sometimes controversial point of view on the problem. As Chris Lochhead says, if you can reframe the problem - describing the problem in a new and different way, it's assumed that you have the solution. For anyone who now sees the problem the way you do, you are now the natural choice for the solution to the problem. But if you describe the problem in the same way everyone else does, you're starting from a disadvantage. You have to work uphill to establish that your solution is different, because it comes from the same foundation as everyone else, the same perspective on the problem. Work to uncover and refine your opinions until they become razor sharp and positively polarizing, then build your interviews and presentations around those opinions. They lead to your Buying Beliefs, and the more Buying Beliefs people agree with you on, the closer they are to becoming an ideal client. What does it mean to be positively polarizing? A good example is a client, Lars Hedenborg, who coaches real estate team leaders. They are often overworked and feel underpaid, and many have teams that actually take profit out of their pocket while adding work, but they're trapped by the ego drive of the top line numbers that their team does. Lars has a polarizing message, which is to focus on the bottom line, including the actual lifestyle you're living as a team leader, and rebuild the business on a model that's actually scalable and sustainable. We're playing with the messaging right now, but we're tentatively calling it the Scalable Team, a new model for how teams are built and structured to maximize both profit and lifestyle of the team leader. Now that could come across as a very negative message - especially if he put all his focus on the smoke and mirrors and ego in the team world. But in the end, any message, no matter how negative, can ultimately be a positive message, because it's not about trashing everything that's out there now. Lars is on a mission to help team leaders create a better lifestyle and more profit. It just happens that letting go of the ego is one of the first steps in building that new kind of team on a new model. During this episode of the Lab Coat Agents Podcast, host Jeff Pfitzer speaks with Lars Hedenborg, best-selling author, host of the Business Freedom Podcast, and Founder of the Real Estate B-School. Lars focuses on teaching agents how to calculate their net hourly income so that they can make the most of their time! Episode Highlights: Before leaving New Jersey, Lars got his start in real estate investing while he was still working a corporate job. Lars was relocated from New Jersey to Charlotte in 2002 with his corporate job before leaving to become a real estate agent in 2007. In just 5 years of building his real estate business, Lars sold his last house at $1.2M before letting the business run without him. Lars’s stint with his first broker lasted only 10 months as he began to realize the true value of the money that he was bringing in. Jeff’s issue with eXp Realty is that it started with the model of just creating future wealth. It took Lars 6 years from the time he became an agent to the time that he owned his own business. Real Estate B School teaches each person in a given real estate team how to do their job at a professional level. To be at the top of your game in 5 years, you have to be willing to go through the first 2 years that will suck. Too many agents focus on percentages and numbers when they should focus on who can bring them value. Both Lars and Jeff consider themselves brokerage agnostic as they believe each brokerage has its own benefits and downfalls. In 2008, Lars determined that he wanted to make $500k in a year while working 40 hours per week. Most agents spend 2-3 hours a day doing the tasks of the lowest member on the team, thus wasting their time. The only way to maximize the use of your time is to be honest with yourself about how you are spending it. Lars has found that most agents that handle a lot of the technical work only earn about $20/hour. Jeff appreciates agents like Lars that know all of their calculations and data because those agents know what they need to do. By using your adjusted gross income (AGI) and tracking the hours that you work, you can figure out your current hourly rate. Figuring out your hourly rate via time study may be the most painful thing you ever do but it will help you correct course. Doing the same thing over and over again while expecting different results is the definition of insanity. There are different ways to conduct a time study; Lars continually uses this method to achieve his financial goals. Stop wasting so much time throughout the week watching Netflix and sports instead of spending time with your family. Lars has been the person that binge watches 9 seasons of Dexter in 2-3 months, but he pulled himself out. Being intentional with your time will help you realize just how much time you waste every day. Lars has noticed that TikTok and other social media platforms suck you in from a variety of angles. No one wants to look back at the end of their life and think that they focused on the wrong thing. 3 Key Points: Lars left his cushy corporate job to become a real estate agent in 2007. One of the keys to the successes of Real Estate B-School and High Performance Real Estate (two companies that Lars Hedenborg owns and operates) that we consistently and constantly sing the praises of here on the Business Freedom Podcast is planning and time management. He didn’t always know how he would manage to build a business that benefited both buyers and sellers without even having to be a part of the day to day operations - but Lars has weathered the storm through his journey to get where he is now. The most important thing is this: What will separate you from here (now, today) - and where you want to be?The next few podcasts in this series we will call future planning, we will be talking about how you must be clear in your goals in order to know which paths to take in the here and now. The true benefit of having clear goals is no more apparent than in the ability it gives you to discern which path would lead you closer or stray you further from where you want to end up. Think about it this way: You’re driving down a highway. (Nice and relatable, no?) Coming up in a quarter mile, you’ve got an interchange coming. Half the highway splits off to the north, and the other half splits to continue east - you’re heading to the coast. If your goal was ‘Go east’ then congratulations, you’ve done it. You’re traveling farther east every second. But you kinda wanted to go to the coast, so you think you want to split off to the east at the interchange and continue on your merry way. However, if your goal, instead of ‘go to the east coast’ was ‘go to Long Island, New York’, then you’d know you’re probably better off splitting to the north at the interchange. We need to make sure we know what we want to strive for - because if we know we would really like to go to New York, we should be making decisions that will lead us to New York, not just ‘the east coast somewhere’.Be specific with your goals, and they will serve you well.The other thing we are talking about (to keep the metaphor alive) is this: Will we regret not choosing to instead go east, perhaps leaving it to see what would happen if we had? Would that future not also have held something great? Will we ever be able to find out? Without a plan, you leave everything up to chance. That’s no fun for anyone, especially not you. (This is exactly what our pilot program is for, by the way - if you find yourself thinking about your goals after this, check and see if you qualify for it here) Do you have a business planning process in place that will allow you to build a profitable and leveraged business that provides true time and money freedom? If we live in the now and go with our gut, we probably won’t make it very far. Take the time to create goals and list out plans that would lead you closer to them, and don’t waste any time looking back at what could have been. The one thing all entrepreneurs have in common is that we started our businesses in order to give ourselves more time and money freedom. The ugly truth is, most entrepreneurs have zero freedom. They are constantly stressed and exhausted. As a result, their families suffer. What do we need to do in order for our businesses to give us true freedom? How can we get out of doing low value work? How can we make sure our businesses aren’t negatively impacting our families? On this Boss Dad spotlight episode, I’m joined by founder of Real Estate B School and host of the Business Freedom Podcast, Lars Hedenborg. He shares powerful business, marriage and parenting nuggets, while discussing how he built a 7-figure business that still allows him time freedom. 3 Things We Learned From This Episode Know your worth and your dollar per hour value (11:41 - 13:47)One of the biggest barriers to our growth as entrepreneurs is not having a concrete dollar value for our time. Because of this, it makes it hard for us to know what we should be spending our time on. If we know that our time is worth $250 per hour, we won’t spend it on $10 per hour tasks. Delegate to elevate (14:22 - 16:50)Entrepreneurs often wear all of the hats in their business, but the problem is, some of the work is something we could be passing off to someone else. Pay them $10 per hour and then we can focus on higher level work. It’s impossible to grow a business if you don’t know the numbers in it (17:02 - 17:48)The first step to successfully scaling our businesses is tracking and measuring everything we do. Once we know our numbers, we can systematize processes, optimize them and even teach other people how to do the tasks. When our businesses aren’t set up with systems and processes, we become chained to them. As a result, our partners and children carry the weight because we can’t be present with them. We have to learn that our time is valuable, and that doing every single role in our business isn’t noble, it actually puts our families at financial and emotional risks. We have to know our numbers, get a good system down, and bring on people who can help us work more efficiently. This is how we show our children that running a successful business venture can be fun, fulfilling and financially viable.
