The name of the shop/ exact address won't be released.  What is published is the city, rate, shop type, and vehicles serviced. To maintain fresh data, users will be asked to update their information every six months. Results are reviewed before posting. There is an interactive map with filters so you can narrow the results by state, type of shop, and type of vehicle. New York State has the lowest labor rate so far in the country. Show Notes: The "WHY" of being a remote owner- personal decision for Andy's family to move to Dallas. 4 Years into owning the business, he had the right people in place. Bryan Kelley's team told him “You're not here anyway.” Bryan found himself spending more time with his family when he was splitting his time 50/50 than when he was located 5 minutes from the shop. Tom spends 7-8 months a year away from his shop.   Control- people want to be needed and believe the shop revolves around them.   How to start- test it for half a day, full day, week, and month. Fine-tune it as you go. Work like you are there. Fully duplicate your shop office, so there is no need to go to the shop. Processes and systems that make it possible to stay close to the business. Use Slack or similar for communication for as many things as possible. It gives you more time to connect with your employees on a personal level. Use it to improve your systems, processes and to reduce mistakes. We are human. Customers will quality control their own car. Don’t let them find something on their own. Part of the QC is to be sure pictures are taken of vehicle components to create a base case. The QC is dynamic and will change as issues ariseAdd and subtract to the list through a solid review of every step Your own QC controls as an owner should be audits of tickets from birth to death to be sure all your systems/processes are working We may not expect enough from our people. We set our expectations too low In the final QC you will catch a lot. Remember a human is doing the QC review. They will make mistakes. But the goal is to catch 95% or more. You have to QC the QCOnce you let one of the steps go it will become ‘non-important’ Start by making a commitment to do Final QCInvolve your people. They know what needs to be done Chris likes his service advisors to do the QC because they feel the pain with the customer when they find a problem. Technicians do not see the pain from customers when they find a problem. Being an above average shop will create survivorship opportunities. Being mediocre will not cut it You can’t do a Final QC on most cars. It must happen on every car. No exceptions.   Andy Massoll second-generation owner from Curt’s service in Oak Park, Michigan was featured in episode 29. His main location focuses on specialized services such as European, Asian, hybrid and fleet. Andy recently opened his first branch with a partner in a more rural setting. Talking points: It is easy to ignore the fundamentals that make the big difference in business. It is like the basics of block and tackling, a sports analogy. When we were young, we were always told by our baseball coach to keep your eye on the ball. Same concept as being sure you are focused on the fundamentals of your business. Systems are mandatory for a successful business, shop management software is the ultimate system. As the owner of AMN Tom has done extensive research on SMS systems and shares his finding with his membership. Systems are so important because your people communicate differently. Every team member has different priorities on methodology and quality. That is why having clearly defined processes as ‘the rule’, makes for a strong company singing from the same hymnal. Checklists are the way to keep the fundaments in check. Great systems only work if you have good people who understand and appreciate the discipline. Once or twice a year, have every employee create a wish list – then make sure you do at least 1 or 2 things on each person’s list. Advise on changing an employee’s behavior. You must manage incremental improvements. As long as we are moving the ball in the right direction, we are winning – every play can’t be a touchdown. It’s the lack of sticking to the basics/fundamentals that cause failure, not the complex issues. Having a home office is a great idea to split your time commitment. You may find you get more done at your home office. You get out of the fire pit. Three questions to discover if you can pull your day-to-day responsibility to the business: Is your team doing anything illegal or immoral? Are your customers happy? Is the business profitable? Everyone gets what they pay for. Shop owners get the quality they can afford. Customers get what they pay for based on quality employed at the shop. There are too many shops. Many not qualified and there are a staggering number of underground shops. Shop owners are not buying the best parts or buying the best labor and sell it for what it is worth. We don’t pay a doctor to cut us we pay him for what he knows where to cut us. Part of setting your hourly rate will be based on your plans for next year. Your investment in technician training is one factor. Your rate should be checked quarterly, and at the minimum raised each year at the cost of living. Be entrepreneurial. You must work on your business, not on cars. To understand the depth of what it takes to calculate your effective labor rate will engage owners to pay attention to the other critical numbers on the financial statement. Multiple labor rates are very important. If we put our highest paid tech, using our most expensive equipment with expensive information, who is continually training, we need to have a rate for this. Because we are spending more on our A Technician the labor rate must be higher because of the size of the investment. We need to pay for top talent. Average wage for mechanics, according to the federal government, is $36,000 Old fashion, simple way to look at your financial statement distribution: 25/25/25/25 Rule of the Auto Repair Dollar. You must sell your company vision when you are hiring. Ask them their goals? 1yr, 3yr, 5yr … What that means to you. Set the precedent for training in the interview for training. The level of engagement and excitement about that discussion helps you choose the right person. You want people who want to learn and grow. Who should be involved in the hiring process? Suggestion form from your people once a year to make the business better. Be sure to implement one from each team member. Interviewing and vetting candidates. Considering personality over experience. How to pick the right person for the team. Include the shop foreman and sometimes other technicians in the hiring process. Knowing that a twice a year review is required.
