You can count on full transparency in this episode, touching on a multitude of different obstacles, advantages, and everything in between.
On today's episode of the podcast I talk with La Kira La Forgia about the people leader archetype. Find our your leader archetype at https://the-paradigm.com/quiz?affiliate=bradendrake1Kira is the founder of Paradigm, a people operations/HR company that helps small business owners build out the standards of compliance for hiring employees, maintain a hybrid team of employees and contractors legally in all 50 states and build out their growth plans and people management strategies. Kira created the People Leader Archetype quiz. After helping almost 70 businesses develop their HR compliance and growth plan, and while there are offers that stem from this, it's hard to coach on management without getting into the nitty gritty of who someone is. Kira found that her vast experiences in management over the past 10+ years was always missing the ability to get advice that wasn't outdated, cold or targeted at white men. It all seemed to be about showing up and checking the boxes and Kira found that wasn't working. She wanted to create a language based on organizational psychology to understand a person's values and the persona and values that you're bringing to work every day. It's not just your management style because that can change over time. When you take the quiz you get a survival kit that includes ways to connect with people you manage who may not connect with your type. Archetype 1 - Stone Cold Supervisor Much like Miranda Priestly in The Devil Wears Prada, you can have really solid boundaries and be really direct and have everyone know what to expect from you which can be really beneficial to your team. Your strengths are being clear and straightforward. This can sometimes make your team feel disconnected so try a 15 minute check-in to answer questions and make them feel heard. Archetype 2 - Open Book BossYou're very transparent in the interest of open communication. You thrive on giving your team everything you can and boundaries are loose. Your team might not always have clear expectations of what you expect. Like Michael Scott, this can breed a lot of chaos. Your business needs more systems to add structure and intentionality and avoid toxic flexibility. A lot of first time entrepreneurs fall into this. Archetype 3 - Efficient ExecutorThe Ron Swanson of it all, there's a really hard edge but there's so much care and heart behind each action and there is a motivation for a lowkey environment for the team that isn't obvious right away. It can look like you're not really putting your team in a place to excel or have their needs looked after first but realistically you're one of the more productive types of managers. You're hiring people who are looking for justice in their work environment because you're creating a fair work environment. These managers tend to have team members who retain for a long time. Archetype 4 - BFF Boss The Liz Lemon boss, values team happiness at work and gives a personalized approach. Most decisions benefit the team even more than the client. Have more frequent one on ones like once a month and set specific times for meetings. If you have to give more direct feedback, don't sugarcoat it but preface that it may be blunt. Archetype 5 - The Balanced Mentor In the middle of the archetype spectrum, the Balanced Mentor can see many sides of a discussion and can connect with lots of personality types. They can get a well balanced team with diverse personalities. You have lots of different interests and need to spend more time on your management skills because you have so many types of people on your team. Tends to be brutally honest. On today's episode of the podcast I Haley Johnson is an ethical copywriter and trauma-informed marketer. In her six years in business, Hayley has tried scaling up to an agency model and scaling back down to what works for her. She recently found herself best able to describe her business in the last six months. In addition to her copywriting, Haley has a DBA (doing business as) with another arm of her business called Propegy where she teaches people how to use LinkedIn to grow their business. Propegy brings in about 10% of Haley's revenue which she shares was helpful to know because the more she became okay with those numbers the better content she feels she creates for the brand. Currently she is revamping an offer for Propegy that had one buyer and they are going through the program together to fdeliver the offer 100% and see how it can be broken down into smaller pieces at a lower price point. The other 90% of her business comes from Haley's three offerings to help with customer journeys, email sequences and sales pages. Her offers are $800 for a half day, a full day at $1500 or a full week at $2500. These offers were not in place in 2021. In 2021 Haley was focused on making six figures because she felt like that's what all the internet coaches defined as success. She started the year with the intention of being a full service marketing agency doing everything from content to web design to social media with prices ranging from $1200 to $4500. She did this all throughout 2021 and it was too much and the expenses reflect that to cover the large team. Her revenue was $98,000 and she paid herself a lower hourly rate than any of her contractors or employees. Today, Haley no longer believes she needs to have six figures to be a successful business owner. Success is arbitrary. She does not want to offer hourly/retainer work again because she likes a tight turn around or being stuck in a contract. Looking at Haley's profit & loss statement, a couple of line items stuck out. Her advertising expenses are only $220 for the year, covering her attempt at some Facebook ads but stopped because the cash flow wasn't at a place where she felt she could spend the money on Facebook ads. Her education and training expenses were about $15,000 and included a mastermind, a course, and an HR membership with Kira La Forgia that helped her with her business. Of all the things Haley was investing in, she felt like many of the solutions for her problems were to invest in more things. She learned that she needed to take some time to be her own coach and find her own way to get to six figures instead of being told she has to get there. Currently she is on a coaching detox. Group coaching and high ticket programs can be great, but sometimes they can be competing and when you can't do A & B simultaneously, you has the business owner have to decide which way you want to go. Looking at Haley's 2022 P&L, she currently has one employee who does marketing and social media for Haley's business and podcast that isn't client-facing. She decided to hire an employee in December 2021 instead of a contractor because she knew the way she worked with people she needed to have some control of the employee's availability to work on projects. This year she still has contractors with a contractor expense of $8,000, part of which is her accountant and then also her one day branding intensive and a one day website build for Haley Johnson and a one day website build for Propegy because she wanted it taken off her plate. On today's episode of the podcast I chat with Kira La Forgia, owner of Paradigm Consulting, about hiring and HR. The doors are open to the Profit Rx Content-Only membership. Kira's experience in sales and HR led her to create her own hiring consulting company which assists business owners with their questions on everything from When do I hire? to How do I delegate? to When does that hire turn into an employee? Recently, Kira shared her case study on the working with The Boss Project, sharing that hiring often leads to growth and more hiring. For example, 6 months ago Abby and Emily from The Boss Project had 6 employees and now they are coming up on 12. Hiring grows quickly after your first hire. A popular opinion among business owners seems to be that working with employees is more expensive than working with contractors. Kira would say that it's your choice. An employee is going to be more expensive if you go from a contractor who is helping you with a couple projects here and there to an employee that is consistently getting paid. Employees are about 15% more expensive because you have to subvert things like the payroll taxes, but you are also in control of how much you can spend on that employee's pay each week. With contractors, they set their own rate and that factors in their own taxes and operating expenses. Kira and I dive into if some of my contractors, specifically my marketing manager and customer support manager, should become employees since they are involved in the same ongoing weekly projects. Kira recommends that operations positions be employees so they can best serve the company. Employees are trained, managed and can optimally become a clone of you in your business. When hiring, where you put your job listing impacts the type of person you attract - for example hiring an employee often comes from a business listing versus a Facebook group post. Hiring an employee with experience in the role you need help in, you can interview the people and choose the precursors that they're going to bring to the table and help you with that by bringing to you the things that they think and the knowledge you don't have to fill the gap. If you don't have all the tasks in mind, the best way to write job the description is to give the mission and the values of the company and to interview them efficiently and strategically to find someone who will adopt the voice of your brand. My business' three core values are fun, informative and transparent. Kira recommends that infusing your core values into your hiring is the most important thing. When you start hiring, she says you should have a semblance of an idea of what you want that person to do. When it comes to personality tests like Enneagrams, Strengths Finder, etc, be wary of making hiring decisions off of these as we are not equipped to make decisions off of personality tests. The only one Kira says you can use during the hiring process is the Kolbe, which is based on conative attributes. Instead, use these assessments to help you manage your team and learn the way your team members are best manage and how they best lead. The steps to the hiring process are: 1. Figure out exactly what you're going to need to hire based on what you are overwhelmed with and what you do not like to do 2. Be clear on the general overview of what that person should be doing and then 3. Start to think about how you're going to title that role. 4. Prepare your business for what it looks like for that person to come in. 5. Post the job ad, interview and hire. 6. Complete orientation and continue to manage the employee. For the entire extent of having an employee, you are a manager and it's important that you continue to work on yourself and become a better leader.
