Listen to this week's episode as he shares #hospitality insights with Dan Ryan today! Takeaways: At work, your team will never treat clients better than how the boss treats the team. That is one of the many forms of hospitality. If you put people in a position and don't pay them well and they don't believe in the team then there is a discomfort that grows. Core values start with a team leader. It's easy for a leader to praise certain values but it's important that the leader also is willing to help with even the little things and show they are invested and they care. Embrace growth, always be confident, be optimistic, and prepare. These are 4 core values to have going through life. It's the little things that can make a difference for a guest. Things like certain types of bedsheets and toilet paper can make them feel important and known. As a team, don't say no to any idea. It's ok to be wrong, but saying no creates a roadblock and might discourage people from sharing anymore of their ideas. Quote of the Show: 6:26 I'm a believer in that the core values and culture start with the leader. And in fact, they start and end with a leader, that leader. The leader of an organization, a team that is the number one thing that sets the tone for culture and core values. And then what that leader does versus what that leader says. It's easy to go down a list and determine if those two things match up. I'll quote Jack Daly again. I'm pretty sure he said, ‘I can tell you your values based on your calendar. I can look at your calendar and tell you your values, because it doesn't matter what you say, the question is, are you doing the things that match your values, that match your priorities?' It's little things. It's where the leader parks, it's where the leaders are willing to participate in and the cleanliness of the environment. It's what he or she accepts and praises, but almost more importantly, what he or she tolerates. After being fired from his job at a local TV station, Arnie Malham founded CJ Advertising, to help law firms advertise on TV and built it into one of the largest ad agencies in the US. At its peak, they were doing more than $60 million in revenues. Along the way, he founded 2 other companies and has formulated the secret sauce of building a great culture inside organizations. At CJ, he offered his employees unlimited vacation, free food, sent their kids birthday presents, and paid them to read books. His book club was so successful that after selling his ads business, he built a platform where other companies could implement the book club inside their own organizations. Verne Harnish, founder of the world-renowned Entrepreneurs' Organization (EO) and CEO of Scaling Up, a global executive education/ coaching company, has spent the past three decades helping companies scale up. Credentials? 15-year chair/instructor at EO's "Birthing of Giants" CEO development program (held at MIT) Authored best-seller, Mastering the Rockefeller Habits (published in 2002 and translated into 9 languages) Authored Scaling Up: How a Few Companies Make It and the Rest Don't (published in 2014 and winner of 8 major international book awards) Grew Entrepreneurs' Organization (EO) to over 14,000 members worldwide Chairs annual ScaleUp Summits (in collaboration with Bloomberg) and grew Scaling Up to over 180 partners on six continents) Verne, citing John D. Rockefeller's biography, Titan, believes that hyperfocus is critical to business success. He gave the example of Arnie Malham, a longstanding EO member, who wanted to be a marketing/ advertising agency. Focus? Advertising and marketing for law firms. More focus? Personal injury law firms –Intense focus? Personal injury law firms in NFL cities, large cities with the sophistication of billboarding and radio. Hyperfocus? To work for one personal injury law firm per NFL city, making a simple promise: “I'm going to make you No. 1 in that market.” Then, provide a 100% solution. In this interview, Verne talks about the four numbers it takes to grow a company: revenue, gross margin, profit, and cash – each significant at a different growth stage. From startup to that first million dollars, the most important number is revenue. It's not about fixing the logo or the website, Verne says, just “Sell like hell,” and then when you get to a million, fix those other things. From a million to $10 million, the most important thing is cash . . . because growing 10x will take a lot of cash. The cash model, the timing of incoming and outgoing cash, has to work. From $8 or $10 million to $40 million, gross margins are critical. As companies start adding middle management and infrastructure, costs will increase, and gross margins will start to slip. When a company is at the $30-40 million level, the most important number is profit consistency, because that is what the market expects. At the organizational level, Verne claims there is one routine that will drive things further faster than any other – daily meetings to ensure organizational alignment on the task that needs to be done that day. When you think about personal injury lawyers, is the first thing that comes to mind “what great advertising they have”? No? What about “the guys that work with these people must have an amazing company culture”? Also no? Well, today’s guest on the Innovation in Compliance Podcast has some insights that might just change your mind about that. Arnie Malham is a serial entrepreneur with a knack for solving problems - he and Tom discuss what mindset has to do with company culture, and what any of that has to do with personal injury lawyers. A Happy FiringWhen Arnie was the new guy working at an advertising agency, he kept getting all of the legal accounts dumped on his desk - no one else wanted them! He talks about how his interest in working with these kinds of professionals ended up getting him fired from the agency. That turned out to be a blessing in disguise because he formed his own advertising agency, focusing solely on working with personal injury lawyers. Working closely with these individuals gave him insight into the specific needs and expectations they have for their support vendors, and when Arnie saw a gap in the market, he decided to fill it and formed an entirely new company to provide after-business-hours intake support for personal injury law firms. Personal Injury Lawyers, Really?Tom and Arnie discuss the less-than-sterling reputation that personal injury lawyers have both in and outside of the legal world, and how that impacted Arnie’s ability to find and recruit talent to his firm. He needed to create a company culture so strong, so clear and so supportive, that it would overcome the negative perception most people had about the clients. He talks about some of the surprising and interesting ways he was able to do that. Sometimes, people DO cheer for the lawyers - and that’s what he wanted his team to be able to do. Mindset and Company CultureTom mentions how difficult many new entrepreneurs find it to scale up their organizations - as teams and organizations grow, culture can be watered down. Arnie talks about how over many years of growing his business, making plenty of mistakes along the way, he learned what was required to create strong company cultures not just in his own organization, but for other companies as well. “You can smell culture when you walk in the door” is the foundation of this strategy. Culture permeates a company, and it stems from the leadership of that company. If a leader delegates or abdicates culture, Arnie believes there won’t be one. Leaders must adopt the mindset of the culture they want, model it, and integrate it with the values of the company. He explains how this works, and shares an example of how he was able to keep his own company’s culture strong over several years, and a great deal of leadership turnover.
